some practices do nothing.

Some practices send a Welcome To The Practice letter - studies show that this will definitely increases new client retention.

The more 'advanced' practices will send a 'Welcome Pack'. This increases new client retention a lot more than just a 'Welcome' letter.

The even more advanced practices send a combination of; welcome letter, welcome email and a series of 'getting to know us' emails over about a two to three week period.

This works gang-busters and results in by far and away the highest new client retention of all.

If you 'block', when you're communicating with clients or workmates, then you could be considered to be;

less trustworthy

defensive

hiding something

nervous or insecure.

If your client 'blocks' during a consultation, then they too could be feeling insecure, nervous, defensive or not trusting of you or of what you are saying.

No matter the reason for the blocking - your message is not getting across and therefore the conversation will have less good outcomes.

Certainly not a win-win....

There are just two things that I want to talk about today.

I am just wondering about you and your Veterinary practice, whether you are a nurse, receptionist, a vet, a tech or who you are in your practice. Do you make yourself remember those little things about people that make that extra difference and then they come back to you for that? That little bit extra. Do you do that? Are you memorable for your clients like this waiter was for us?

To us, in our practices, when we remember these little things about our clients that come in, it will make a difference to the patient outcome because when you remember the things about your clients, they will bond to you and therefore it is going to be easier for you to get them to engage in and accept the required, the recommended care that their pets needs and you are also going to be able to convince them about that care more easily.

Remember – we like doing business with someone we like, we trust and we respect – and doing those little things – like the waiter did – will make you more likable and trustable. And therefore your client will accept your pet-care recommendations more readily

Why is a coffee shop like a veterinary practice? Not sure - let me explain.

I go to the local coffee shop every morning.

It gives me a chance to get into the car; go for a 2-3 mile drive, and get a cup of coffee.

My barista, was really distracted and fluffing around. And, he said, “We’ve got some food in and some snacks and the boss has told me that I need to tell you about it. I am really uncomfortable because I am not a sales person. Just my talking to people about this is slowing my day down. I am really uncomfortable.”

He really wasn’t doing himself or the coffee shop or in fact me, any favours. He’s been forced by the boss to do the up-sell and he thought it was for the money.

I also hear this in veterinary practices when a practice owner comes along and says;

  • “Hey, what about rather than selling 3 packs, we ‘make’ the client by 6 packs?”
  • “Rather than the 250ml shampoo, we get them up to a 500ml shampoo?”
  • “If they buy the shampoo, then bundle a conditioner in with it.”
  • “If they are having surgery, we need to sell them bloods and fluids.”

There are nurses, receptionists, techs and even doctors in a lot of practices that are asked by the owners, their practice managers to do these up-sells.

That is why the coffee shop and the veterinary practice are the same because the staff in both those situations are uncomfortable about doing up-sells.

I went to the coffee shop owner; “Why are you making your baristas do up-sells?”

He said, “I am not MAKING then do up-sells. We have clients here early in the morning, every morning. They get up. They are like you. They’ll do some work and then they are off to Sydney or wherever. They are just rushing through here to get a cup of coffee. They haven’t had breakfast or they haven’t had anything decent to eat. What I am doing is, I got this range of really healthy food in. Breakfast snacks that you can eat on the go. Or sit down quickly and eat them in five minutes or take them in the car – so that they’ll have all the energy they need to get them through to lunch.”

He said, “I just want the baristas to introduce these products to the clients because I know when these guys and gals have missed / skipped breakfast and they drive an hour and a half to Sydney and when they get there, their energy levels are going to be depleted. They are going to feel like, excuse me, crap. They are going to function like crap as well.”

I said, “Did you tell your baristas the reason you got those healthy snacks in?”

“No. I thought they would join the dots and know that I wasn’t going to rip clients off.”

That was his problem. He’d done the right thing but he hadn’t told or trained the team as to WHY he was doing it.

Moral of the story. If you want to introduce something NEW to your team, then explain to them why you are doing it.

Let’s talk about up selling a three pack to a six pack. You would tell your team, Hey. Look. Fleas are a problem. Dogs scratch. They get hotspots. The owners are really upset, etc. The reason is that these people will buy three months’ worth of flea control. It runs out. They say, ‘I will go get it tomorrow’. They don’t go tomorrow. They only get it in 2, 3, or 4 weeks. There are plenty of studies on this.

And only then do they will get it. They will be 3 or 4 weeks late. By then, they have had a flea plague burst through. The whole environment is contaminated.

It’s going to happen four times a year with a 3 pack. If the client buys a 6 pack you ‘up-sell’ to a six pack, that’s only going to happen twice a year.

You are doing it to help improve the patient’s life, improve the quality of the client’s life.

Another example. - Fluids or bloods with surgery.

It could be that you’ve trained the team as to ‘this is the way we do it here’, but does your team really understand the importance or the value of blood testing or IV fluids. They may or may not. I know plenty of practices where the owner said, “Absolutely, they understand”. And I go and talk to the team and they don’t quite understand it. They (again) think it is a money making exercise.

When you are trying to educate your team as to improving sales, adding on sales, cross-selling, up-selling (all ethical), it’s really important to go back to the root reason for making this happen...

It’s not just the way we do it here, it is in the pet’s, it is in the owner’s best interests.

If you are trying to instigate a program to sell more ethical stuff to the clients and patients, then go right back to the core reason why your practice exists; to ensure that every pet lives a longer and happier life, to ensure that every client has the best opportunity for looking after that pet during that pet’s life.

The next time I went to see that barista, he approached me differently. “Diederik, I know you get up 5-5.30. Did you have a chance to eat something healthy before you came here for your cup of coffee this morning, something to keep your energy levels up till lunch-time? If you haven’t, I have got some really healthy snacks for you that you can eat on the run.”

Did I take some? Yeah, you bet I did.

What’s your pricing strategy?

That question that gets the ‘Stunned Mullet’ look from a lot of practice managers and owners.

  • “What? Pricing strategy? What do you mean? What’s a pricing strategy?”

That’s why they are not making any money because they have never thought their pricing through. They have never developed, implemented or thought about their pricing strategy or their pricing model.

That’s one of the key reasons that we are devoting a whole session in the workshop in just 9 days’ time to that particular topic, Pricing and pricing strategies.

Our margins have been squeezed. And arguably, more margin squeeze over the last 20 or 30 years than it has been in any other industry. There’s so much red tape. There’s so much compliance stuff that we’ve had to do in our practices that we haven’t charged the client for that, our profitability levels have seriously shrunk.

A February 2015 IBIS study (Melbourne). According to their forecast, our profitability is going to shrink by another 3% over the next couple of years.

Now, I don’t know how you feel about your current profitability and whether you are happy with it or not. Realistically, there are only a few practices that are making good profit.

So, what are you going to do about it?

You need to look at and determine and investigate your pricing model or pricing strategy and come and develop a pricing strategy that is going to help get you out of that hole.

There are lots of different ways that you can do this.

  • You can read books.
  • You can listen to a DVD.
  • And another one, some blatant, plain, simple advertising here, come along to the workshop in nine days’ time and spend a whole session going through pricing strategies with me. If you remember previously we talked about;

  • your vital functions,
  • your vital priorities and

Metrics are measuring devices. You use metrics all the time if you are treating a skin case, an ear case. You measure your patient outcomes.

  • BUT - in every, every, every practice, there are three or four vital measurements, vital numbers, vital metrics that you can track and measure that will show you whether your practice is improving or going backwards.

It is only if you know where you are going and if you know where you are (your metrics), that you will actually achieve that little chalet by the end of the day.

Sometimes, you deliberately need to go off the track to avoid a problem and then you need to know how to get back on track. And you do that by following the metrics.

In each practice, the metrics that drive the success of the practice are different.

By knowing what you want to achieve, you can decide on your metrics. You can look and find half a dozen or ten or fifteen different numbers. And when you’ve got those, you’ll look deeper and say well these fifteen will actually occur because of these five or ten. And when you’ve got those five or ten, you can say that those typically occur from these three or four. So you can find the success metrics for your practice.

In my world a metric for EVERY practice should be revisit rates from primary disease cases – this should be 32%.

In a practice that is focused on wellness care, another metric that I use a lot is annual health check or vaccination revisit rates. This should be 85%.

There are many others you can use.

  • dentistry.
  • new clients coming in by referral.
  • new client numbers.
  • lost client numbers.

They are just some examples for you...

In 10 minutes, I have talked about what we are going to spend three or four hours talking about at the workshop on the 20th and 21st February in Sydney.

And in today’s video and the previous video, I have just touched the tip of the iceberg with respect of what we are going to be talking about at that event.

On Day 1, we are going to be going much deeper and sharing all productivity tools from Branson, Jobs, Buffet, Gates, and all those super achievers. What’s your pricing strategy?

That question that gets the ‘Stunned Mullet’ look from a lot of practice managers and owners.

That’s why they are not making any money because they have never thought their pricing through. They have never developed, implemented or thought about their pricing strategy or their pricing model.

Our margins have been squeezed. And arguably, more margin squeeze over the last 20 or 30 years than it has been in any other industry. There’s so much red tape. There’s so much compliance stuff that we’ve had to do in our practices that we haven’t charged the client for that, our profitability levels have seriously shrunk.

A February 2015 IBIS study (Melbourne). According to their forecast, our profitability is going to shrink by another 3% over the next couple of years.

Now, I don’t know how you feel about your current profitability and whether you are happy with it or not. Realistically, there are only a few practices that are making good profit.

The constant theme I’m hearing in practices is “I am stressed, I am overworked. I am overwhelmed. I can’t cope. I can’t handle it.” And things on those lines.

It may just be this time of the year or the life we lead or the fast pace of everything with our smartphones and 100 channel TVs, trying to making ends meet, the economy being what it is, etc. – everyone is overwhelmed

There are 4 groups of practice owners

‘Unengaged’. Sitting in front of the TV with their Doritos and diet cokes.

‘Over motivated Underachiever’. Go from event to event, buy the DVDs, read the books and listen to the CDs. They have all the information and all the knowledge but they don’t do anything with it.

YOU and Me ‘Overwhelmed Overachievers’. Get the information AND we apply and implement it. But the problem is we are working 70, 80, 90, 100 hours a week just not efficiently and productively and it is at a hell of a cost of our family, our friends, our loved ones, our life even, our health, our fitness, and our free time.

My thoughts on wellness plans.

To learn more about wellness plans in depth and to get some examples of wellness plans that you can implement in your practice immediately, plans that work come to the workshop.

There are plenty of wellness plans that don’t work. You will not get one of those. You will get one of those that do work.

Banfield, Vet West in Australia & Greencross in Australia have them. Those three practice wellness plan models are the best around that I can find at the moment.

When you come to the workshop event, I will actually give you some specific websites that will tell you exactly how and why these plans work, all the specific details and all that sort of stuff and the specific steps on them.

First; what wellness plans do really well is they minimise missed charges.

They are good in practices with high staff turnover. The new staff members come in and all these new staff have to do is learn about are the practice’s wellness plan.

It is also really good where you’ve got poor staff training methods.

Wellness plans become a focus for everything you do in the practice including talking to the clients.

They make care more affordable. And because it is paid on a monthly basis, more people take it up.

When you sell wellness plans, you are actually selling discounted services. In the Benfield model, the services at about 55%.

What percentage of clients would have booked those services at the normal price if you did not have a wellness plan?

We will talk about that in detail at the workshop event.

Do wellness plans promote the use of extra services?

I receive probably a phone call every 2 or 3 week from a practice who says, “Hey Diederik, can you help me out? I have a wellness plan in place and it is driving me nuts. I only got a wellness plan because my competitor up the road or up the street has one, and my clients said they wanted one from me or they’d go to the other practice. I did what they wanted me to do and that is driving me broke”.

So, a couple of thoughts here.

Don’t include high margin stuff in your wellness plan. Flouresceins, Shirmer tear tests, diff-quicks, gram stains, they are high margin things. Skin scrapings, sticky tape impression smears.

Statistically people will come in 2.3 days earlier.

Clients will come back more often.

With wellness plans your margins are cut dramatically. You get busier but your margins will go down. Mark-ups will go down. And also your net profit will go down. So, your actual dollar profit might go up, but your net profit will go down. So, more work to get less outcome.

Most people pay monthly so that levels out your cash flow.

I have got some stuff here about wellness plans from a group of practices that remain nameless. I looked at A, B, C, D and E clients.

  • A clients, there was virtually no increase in use of practice services.
  • B clients increased or improved their spend by 58%.
  • The C clients by 88%.
  • The D clients by 138%.
  • The E clients, 160%.

Now, the roadblocks.

  • Training the team.
  • The team accepting wellness plans.
  • The logistics of putting the monthly payments through.
  • Now, in most wellness plans, the visit is free. The revisit is not. That causes, in a lot of practice, a lot of headache, a lot of miscommunication with clients.
  • In a lot of cases there is confusion about wellness plans and paid insurance,
  • You also need to educate clients about the difference between wellness and illness.
  • What do you do if the patient dies? What happens to the money that the people had invested in the wellness plan?
  • What about if they move out of town and you are a single site practice, you’ve not got another site that you can refer that client to in a new town? What do you do with the money?
  • And then, what about in a situation where you’ve got a wellness plan and it is paid monthly and let’s assume it’s for a young dog, they are getting all their vaccinations, they are getting their spey or castration, they are getting their heartworm, they get their annual flea-tick pack. And then they move out of town. Or they stop paying.

Some thoughts about how and where wellness plans work best. Just have wellness plans for senior citizens, just for the senior pets.

I have become fascinated by productivity and how the super-achievers manage to get through the things that they do with so little apparent effort. People like Buffett, Branson, Gates, Steve Jobs and Steven Covey. They seem to be supermen, superheroes in their abilities to be get through stuff.

Most of my life I have been one of these overachieving, overdoing type of people. The difference between me and you and those above, is that we are doing it and doing it and working 70 - 100 hours a week and not achieving what these guys are doing in 20 - 30.

So, the four things that they do are the vital functions, vital priorities, vital metrics and vital transformations.

If you were in a car accident, and went to the hospital or the emergency ward, what do you want the doctors in that emergency ward to concentrate on? Your extremity issues or the vital issues?

In Veterinary practice, we have vital functions, vital priorities, vital metrics, and vital transformations. And yet most practice owners, practice managers, people that run the business, concentrate on the extremity issues.

And that is the big difference between the Bransons, the Buffets, the Jobs’ of the world and us. Buffet, Brandon, Jobs, Oprah Winfrey, Steven Covey, all those people, Gates, Trump, all concentrate on the vital issues of their business not the extremity issues.

Concentrating on the vital issues is much, much, much more important and it’s also harder to do.

Just a little bit off topic and also on topic.

Your Vital Functions. Do you know what your vital functions are? You should only have 2 or 3. What are your 3 key functions?

These are the vital things that you do for running and growing your veterinary practice that no-one else in your practice can do.

Now, I am going to challenge you to write down your 3 key functions and then by using a stop watch, measure EXACTLY how much time you spend EXCLUSIVELY carrying out your Vital Functions every day – for one week.

ONLY when you are doing your vital functions, click that stopwatch to start and when you finish doing your vital functions, click it to stop.

You are going to get shocked at how little time you actually spend on your key vital functions. If you spend 30 minutes (daily) on those key vital functions, I will be surprised.

Let’s now talk about the concept of vital priorities. Vital functions are the big overarching things we have just talked about. Vital priorities are your three priorities that drive you to achieving those vital functions.

I will finish up on this topic in the next couple of videos. But I suggest you try Buffet’s method of goal setting or you can call it ‘the Buffet method of prioritisation’.

Step 1: Write down every single goal that you have. Write them down. Everyone can do that.

Step 2: Number the top three. Pick out three and put 1, 2, 3 next to them. You can do that.

Step 3: This is where Buffet differs. Write down THE three and take all the other ones and throw them out. So you think “Diederik, Hey, Hang on. I can’t do that. I can’t do that. I want to have the rest of them sitting on the side here, so that I can show them a little bit of love occasionally. If I’m bored with these top 3, then I can do something else. I can work on it”.

No You Can’t….

That’s why Buffet is Buffet. That’s why Richard Branson is Branson. They all use that method.

Top 3. Throw out the rest.

We’re going to leave it here for today; the challenge for you is the stopwatch test and getting your 3 priorities, your 3 goals and throwing out all the rest.

I know that what I say in today's video is going to rub some people up the wrong way and annoy them and NO - I'm not sorry and I make NO apologies. 

It's time we faced up to some realities in 'Vet' and this is the right time (of the year) to do so - because in just on a week there's a New Year coming and we can decide that "enough is enough, I just won't accept it anymore" and make some changes to make sure that 2015 is your BEST year ever.
