No matter where you are in the organization, it's helpful to think about managing up. (Even if you are the Executive Director or CEO, you might still manage up to the Board!)

Start with awareness of the power dynamic and power differential -- which can vary widely depending on the organizational culture (is it super hierarchical? or more flat?) and the personalities involved. Ask yourself: What do I know about this person? How to they measure success? What do they care about? Prioritize?

Then think about it through the lens of partnership: what are your roles, and how can you work well together?

There will be times at work when you wonder, "WTF are they doing?!?"

When you're a manger you might wonder this about someone on your team who reports to you, or your own manager and leadership team.

Instead of saying that out loud, however, try asking this question instead: "What are you trying to solve for?"

You want a better picture of how this person is thinking and seeing -- because that is what drives their choices and actions. Using this question will help you illuminate their intentions and the perspective behind their behaviors.

This episode breaks down why that question is so effective, especially when you're working with someone who might get defensive easily or who might be in a position of formal power over you.

Instead of feeling confused or frustrated, try using this question instead and see what happens.

Being conflict averse makes it hard to speak up and share your ideas. Maybe disagreements feel uncomfortable, like something bad is going to happen. Or you worry about being wrong so you stay quiet until you feel your idea is unassailable. When you're a manager, there are times you must be direct. And, I want you to have a few options so that you can participate more readily without feeling confrontational.

When you're really good at something, and then start managing people, it's easy to forget that: 1) being a manager is a different job and 2) there is a learning curve. It's also easy to forget that what works with one person, situation, or team might not be effective in another -- because people vary. One of the first ways we learn to do something new is by observing someone else, and then trying to mimic what we see.  But this always the best approach, and one pitfall is that you'll compare yourself to others and think that your job is to be like them and do what they do.  When you're a new manager, this looks like replicating what you've seen other managers do -- rather than thinking about what is needed in the moment.  It also results in discounting your own judgement and preferences, because if you don't see it modeled around you, you may assume that your own ideas are "wrong."  So let's talk about what to do instead.
