“We also developed what's known as 1 you love mobile. And this is something that really came about because when we were taking care of my father-in-law, with his diagnosis that he had, he kinda became my best friend during those 2 years because wherever I went, he came with me. He would come in the car with me. We would be in the car going for rides, and he'd just be kinda staring out in the sky, dazing, and really wasn't communicating. What I had in my car, seriously Sinatra. My father liked big band music. Frank Sinatra, Henry Warren, Sammy Davis junior. He would like to listen to it. So I used to put this on in my car, and I watched his whole demeanor change. He started talking with me. He started reminiscing about going to dates with my mother-in-law and things like that. That's what we did with this whole one you love global. We have the music therapy side of it, but we also have these games that we developed on our own with the research between the organ, Alzheimer's organization and dementia organizations.”

Franchising Growth Stories: A Strategy Guy's Perspective- Jeremy Morgan

My first job in the franchising world was at Smashburger. Actually, I joined the Smashburger team in 2010 after some stints at investment banking and consulting. I was just coming in as a strategy guy. SmashBurger had 25 or so units at the time and had just started to take off, and it was a heck of a ride. I was there for 4 years. We went from 25 units to 300. It was a mix of corporate owned and franchise, so it was about 50/50 on each. I think we built 60 restaurants in my 1st 6 months there. I just learned so much and really fell in love with the model. I didn't know that much about franchising specifically when I jumped in. I had a passion for consumer concepts and retail, and this one was a really hot one at the time, so I was really excited to move to Denver and be a part of the management team there. And I ended up leaving the marketing team for 4 years. And so we learned a lot about how to do marketing in a franchise context and what it means to drive results for franchisees and corporate units at the same time.

“So this is the end of the year wrap up, and this is where I'm going to give a very quick reflection on some of the cool things that we've done, some of the things that I learned throughout this process, and the things I think we can do better as we move forward. So The thing that we learned, number 1, is that if you provide a platform and the messaging is correct, You can attract high caliber guests. And that's really what we discovered with this show. I think the simplicity of the name franchises my business. People knew what it was. And we were fearless with our invites, and we got almost every single guest that we wanted, particularly in the month of January. And here was the scary thing. In January, we sent out 200 invitations. I was like, hey. I just have to have 52 yeses this year. So we sent 200 invitations, and we got a ton of yeses in that 1st month.”

Thriving in 2024: Real Stories, Tools, and Service for Your Life as an Entrepreneur - Kevin Oldham

“Thank you for being a phenomenal supporter. If it's not the end, then I hope that you continue to stick around next year, 2024. 2024 is going to be with a lot of noise. “Take this week, this is the gift, the permission to take this week to review your calendar and look at everything that you did that sucked. The things that you did that you're like, man, that wasn't fun or that's not something that wasn't a hell yes. Look at the things that you did that were like hell yeses. Those are probably gonna be like your vacations, your family experiences, all these things, whatever it is. And then there's gonna be a lot of other stuff. And just look at it. Look at the stuff that was terrible. Look at the things that were like, whoo, that gave me a lot of light and energy. And then look at the mundane, the things in between, and use this week. If there's something that was really traumatic or didn't work out well for you, Use this week to make a commitment to yourself. Give yourself the gift to say, you know what? That's not gonna be something I'm gonna do next year. Could be a bad Business decision could be a meeting with somebody who drains your energy. It could be you went to an event and it didn't meet your expectations. Whatever it is, just be like, you know what? I'm not gonna do that again next year. I'm not gonna do that again.”

“I'm working with a client recently who tends to, from their perspective, overreact in certain circumstances, and use words like I disproportionately overreact to the circumstances. And this happens to me, and it's completely irrational. And they're using this language. It's, to me, it's brutal language. It's no. You're just reacting. It's completely rational. It's completely human, but the whole language around it generates suffering. And so I heard their perspective, and I heard what they were saying. And then I was like, give me let me show you a video, and I brought up certain sense making tools. I call them sense making tools. I'm like, I want you to watch this video with what you just said about this and that. Watch this video, and then we'll talk about it. So she watched the video and she said, oh, that's it. That's so it's called above the line, below the line. She's, I'm going below the line. You just gotta find ways to come above the line.”

“We could create a movement of people who are unbreakable, people who are committed to something greater than themselves, and furthermore, people who are willing to do the self work necessary to honor their commitment, to honor why the heck they are on this big rock. And We had to use in your tutu the acronym VUCA, V U C A. And I had been mentally in over my head since I've been working with you. I'm like, you had been working to get me to be a Vuca capable person, and I didn't like the word capable. I felt like I sucked. And I was like, no, man. I'm trying to get fit. Like, capable is just, hey. I'm capable of walking across the road. No. I wanna be fit. I wanna go across the road in the best way that I possibly can. And so we came up with a brand called.”

“Let's think about a resale. Let's think, hey. It's a turnkey business opportunity. I'm gonna sell you my McDonald's. We're going to do a transaction, and I'm sure McDonald's corporate's gonna get very involved. But I'm gonna assume this franchise opportunity from you. And let's just say it's working great. It could be a true turnkey opportunity. Because when I think about McDonald's, I hardly ever see the owners there, if ever. I don't know if I've ever seen a McDonald's owner at a McDonald's. And, it could be just this financial transaction. But the thing is, there's still this financial transaction. There's still this back end management and all these things that somebody has to do. And so I think that turnkey is a decent term to say, hey. We've done a lot of the work, and you don't have to do as much. But the reality is you still gotta manage it. And if nothing else, it's gonna take up space in your head. Right? And that's not free.”

I don't have that authority, only you do. How can I make your day a little bit better today? And I always think about that. We thought about making it part of the script For our team members at our smoothie shops, and, ultimately, it was like it felt forced or whatever. But the whole premise is we want people to know that We're there to make their day better. We're there to serve them. “I know wholeheartedly every single day to every single one of those team members came in wanting to please the people that we served, our franchisees. More humans running a business and sometimes things don't work out the way that they should. And when that happens, I get it. Like, as a franchisee, it can make it feel like your team maybe doesn't care about you, and I can assure you that all of these home office teams and support teams know I care about you, but that's what they do for a living. Like, that's their main thing that they do is come in to try to make things work for you.”

Closing the Gap: Overcoming Franchisee-Franchisor Misalignment in the Business of Franchising - Kevin Oldham

“I'm gonna talk about the things that I personally dislike about franchising. And I'm gonna have to search hard, but definitely there's one that sticks. It's coming to the top of mind right now. And that would be, in some instances, the feeling that franchisor and franchisee are not aligned. And the whole Franchisees may look at the franchisor and feel like they're in an ivory tower or they're separated from what's actually happening in their locations, interactions with customers, and all of those things. So I kind of Corporation versus small business owner type of thing. So even though we're all on the same page and everything. If the franchisees don't feel like their needs are being met, then a lot of times there's this feeling that there's a disconnect between the franchisor and the franchisee. And that's probably one of the things I dislike the most about.”

You can either be appreciative and look at all the progress you've made compared to where you've been, or you can look ahead and be like “Wow, I don't have to fill in the blank that so and so has”, and you're living in the gap if you do that. Meaning, you don't have gratitude.

“When a visionary sets big goals or an organization sets big goals, that's super important. It's aspirational, but then we've got to break it down into achievable little bite-sized things so that inch by inch, we're getting closer to our goal, but we're also not giving up on our goal because we are making progress. And furthermore, we're celebrating those little milestones that we achieve. So hopefully that helps you. I know that those types of things definitely help me. They help me particularly when I look back and I'm like, hey. We haven't done enough in our business or whatever. And I'm like, hold on. If we look back on another book, if we look at the gap in the gain and we measure our success based on where we've come in our journey versus where we're headed, it can provide a lot of appreciation and gratitude and help fuel your tank. Because at the end of the day, that's all we have is the energy to allocate to these projects. And the fuel for that is upstairs in your head.”

“When we're thinking about it, let's just say this is Q4, and we're thinking about establishing goals for 2024. Let's use that as an example. Maybe your Everest is to get to 50 units or a 100 units or whatever however many locations. That's your Everest. It's a stretch goal, something like that. If you're smart, you'll digest that down to, like, more achievable bite sized goals that you can actually accomplish. Maybe it's a monthly goal. Maybe it's a weekly goal. Maybe it's just, Hey, moving the needle x amount to hit this milestone is fun, and that milestone is worth celebrating. And then next thing you know, after doing the work, rinse, repeat, showing up, doing the work, doing more of the work, redoing the work. Next thing, you've climbed your mountain.”

The things that don't serve you, the things that give you anxiety that are not necessary. Those are the things that you don't need to allocate energy to, those are the things you don't need to allocate trucks to.”

They don't have power over you anymore. And I think that's one of the more profound things because I'm a big experimenter. I've done this with relationships. It sucks. It's hard. But if there's a relationship that is no longer serving you, Maybe it is taking your energy, your resources harming other healthy relationships. That relationship needs to not be allocated any energy. It doesn't need to be allocated any trucks. It needs to be put out of your mind so that you can protect your mind for the things that matter and that are healthy for you as a human being.”

“We have a platform. I would say we have the coolest platform. As we walk into the classroom, kids love to see us just because we're teaching the cool thing. We're teaching them technology. It's a responsibility we hold on our shoulders and so do our instructors because we work with high schoolers who do internships as well. Some of them have exposure to coding early on. Some of them don't, and you can truly see a difference between a person or a child who has done coding or robotics back in their elementary and middle versus a high schooler who's absolutely fresh. So their skill set is not at that level, and it's not their fault. It's just that they never had a chance or they never had an opportunity of exposure.”

So what is VUCA? Matter of fact, I have a hat for new business VUCA fit, and the word VUCA is not really a word. It's an acronym. So when the cold war ended, there was still a lot of volatility, uncertainty, complexity, and ambiguity in the world. And that's where the acronym US military loves speaking acronyms. They came up with the terminology or the acronym VUCA. My mindset coach or old mindset coach, now business partner, Jose Bellagno says use that as a core tenet of his philosophy to help frame how to manage. Challenges in life complexity like ambiguity, all of these things. And I would say that when you're growing a business, that would be a big challenge.”

Right now, we're really on that growth train where we're seeing now, 10 units. We got a potential 20 unit deal in the mix right now. And I'd say the most critical thing for me was getting the right people on our team as fast as I did, was by far. I think any franchisor that there's 2 routes to go. You could argue which route is the right route, but I was always a huge believer in losing a lot of money. How long can I sustain with losing a lot of money to build the right infrastructure? Right, in franchising as a franchisor, you're not becoming royalty efficient till depending on your unit economics. For us, it's around 60 to 70 open. Right?

The Secret to Member Retention: It's Not Just About the Workout - Adam Rice

When you're part of something bigger than yourself because, in fitness, our mindset, a lot of times it's a have to versus get to. Right? And so if we can create a space and an atmosphere where people are doing life with people that they enjoy, like the atmosphere, the turf, the graphics, makes them feel like an athlete, then we can get them there. And that's our struggle within the fitness industry is to get people to walk through the damn door. And then once they're there, we're good. Like, we got you right. And so. Why our member retention is through the roof? It's because it's not about the workout. The workout is awesome, but it's really about the space and the community and they get to see their people. Right. It's 15 minutes out of their day where they get I not think about anything, walk out feeling great about themselves? And for us, it's this where we really differentiate ourselves within the industry. Specifically, it comes down to the strength. Differentiate ourselves within the industry specifically, it comes down to the strength component of it. So very strength based, but in that boutique fitness settings, so we're about 60% female, 40% male. That ratio is way stronger on the male side than most concepts. Typically, in boutique fitness, it's about 80/20.”

Race day number 1, my lap times were above 4 minutes. By the time we got done, I'd taken, like, 20 seconds off my lap time because I started to gain confidence. I'm like, oh, I'm feeling how the race car works. I'm feeling how other people are on the track. I'm running my own race. Much like when I used to do triathlons or marathons or anything that's, hey, I'm just gonna go do me. I'm gonna go number 1 goal is to finish safely. And then number 2 is to improve upon what I did yesterday or 20 minutes ago. This whole concept of doing things that scare you, don't do anything foolish. I just believe in living a cool fun life that's full of rewarding experiences. But the ability to go out and strapped into a race car and then make your teammates proud, contribute, do all these amazing things, gives you this rear view mirror of accomplishment like, that then bleeds over into every other aspect of your life. It was doing something that was very uncomfortable. And when we're uncomfortable, it's typically when we grow the most."

“Any business that I've been interested in the past, I've always used this billion test that I like to give. I ask, what's the pathway to billion? Whether it's, you know, $1,000,000,000 valuation or becoming a billionaire. So in any of my past ventures, I could see what the pathway was to billion. Not that it's Not necessarily going to happen. Not that it's easy, but what's the pathway? So when I got into Baya Bar when I started the company, I said to myself, what's the pathway to billion? And there were really 2 answers. It was raising a ton of capital and opening up all these corporate stores, Which your pathway to a billion is actually in some senses faster because you'll be making more money with corporate-owned locations. Or a little bit less upfront capital intensive, go the franchising route. And, you know, the individual store won't be generating as much revenue, but you could probably scale it a lot faster. So I decided with my team that we were going to go the franchising route. Pretty early on, I would say about a year into it. And then within a little less than a year later, We had done all of the legal paperwork. We had our FBE, and we started franchising in 2018.”

Research projects can help that as well in showing it. But backing up by data can help you get buy-in from your franchisees. And the buy and the support are ultimately paramount. I know some franchises that have flat out changed names, and that's a big deal.

So there's an extreme version of quote unquote rebranding is a complete name change. Know this, know that us franchisors, we don't just go through these exercises and make these changes on behalf of our franchisees just for the heck of it. The exterior market conditions and the competition is leveled up and we need to meet that or exceed what they're doing. So know that typically these things are not done just for the heck of it. As a matter of fact, very few people like to go through them. It's a painful exercise to rebrand, but ultimately, it's something that is typically made at the C suite level as a reason to pop through another iteration of the brand and bring it to market, most likely to stay relevant, increase market share, and help you be successful as a franchisee.

So for the first 5 years, we were securing clients ourselves in global markets. We expanded our service clients as well, right? We launched a consulting service 2 years into the business. However, once after the 1st 5 years we were reassessing our situation, we knew securing clients was not hard, right? We were able to do it ourselves easily by traveling, seeing clients and securing them. But a lot of times, we just did trade shows in new markets and we landed our 1st few clients.

It's people that have that consultative sales experience, right? I think they're the ones who make it work a 100%. That being said, we have people from diverse backgrounds. We have people with a consultative sales experience. And he's built a really good business just based off, that experience. We have people with audit experience, that have joined us. So It's a mixed bag, but I think the common theme across is they're really good communicators. They have good business acumen and they really care about Their clients, right? “I would look at the self funding mechanism even if it means go slower. That's what we've done with our suite of smoothie shops. We really enjoy it. We enjoy having control. We enjoy being able to do the things that we wanna do on a daily basis and move at our own pace without that pressure to grow to basically pay back the invested capital in the business. Because as soon as you take on capital, whether it is an investment, if it's investment, they're gonna want that capital back plus more. If it's bank loan, then you're gonna have some sort of fixed term. Chances are you will not have a fixed interest rate. So it's another thing you'd need to take into account is that a lot of these interest rates may be variable, particularly if you do something like a home equity line of credit to buy a business.”

Initial franchise fees. The way that I think about them is it's a value exchange from the franchise to the franchisor. First of all, they're showing their commitment to investing in the business. Nothing in life is free. But more importantly, it's a value exchange, so that the franchisor can deploy the resources necessary to get that franchisee up and running. So those maybe things like resource allocation internally, time, people, all sorts of things. I have always been mentored and have then mentored others to look at this as a cost recovery mechanism. It should not be something that is a main source of income for the organization. I believe and will probably go to my grave believing that it should be a cost recovery mechanism to help that new franchisee get up and running.”

Navigating the Role of Royalties in Franchise Success - Kevin Oldham

Royalties, this is probably the one that makes the most sense for you to focus on. This is basically the dominant cash flow stream in most franchise organizations if not all. You've got to look at what makes the most sense for you. Also, what makes the most sense for the business model? This is where it's super important to get dialed in on your prototypes and whatnot to see. Hey, if I were to back out a 5 to 7% or whatever percentage royalty you're going to be charging, if I were to back this out, does this business model still thrive on its own? Can it still be profitable for an owner-operator or an absentee operator? And do the math. Again, look at what the market is doing, not that you have to follow what they do, but you can use it as a way that if you're Flying blind and you have no idea what royalties should be in your industry. It's a good way to go and vet them and determine whether to plug them into your model

It's almost like a marriage of some sort, and so we are dating 1st before we actually go into the official relationship because it's not even a partnership. But the thing is, if we're really talking to them and trying to find out, are we the same in the culture? Do we have the same goals? Because otherwise, it's just not gonna work in the long term. So what's the point to even start?”

Building a Strong Relationship with First Franchisees - Kevin Oldham

For somebody who may be thinking about franchising, it is a really smart way to go with your 1st location. Have somebody who, first of all, knows they're the first one. Obviously, they're gonna know the first one, but have that good relationship with them. We're going through this process right now with another system, and it is really cool to see these 1st people getting closer and closer to opening. I think they'll open in the next, you know, 30, 40 days, and we've learned a lot. The thing is you really are doing it in partnership with those people. As many times as you think about your 1st franchisee and you think that you've thought of every single thing that they will need. Chances are once you really put somebody on your platform, you're gonna find a little bit of a gap, and you're oh, we didn't think about that. So we get to go build it for that person. And having somebody that will be patient with you and go through that feedback loop with you and be a true team member is super important.

To me, that's like a super attractive value prop, not only for the franchisor because you probably know who the first people are.They're gonna adopt your new brand, but also for the franchisee because you already have, like, your local geography nailed down with your brand 1, and then you could go add brand 2 for portfolio. And, to me, there's just so much serendipity involved in it.”
