Jason wraps up his 3-part engagement series based on Gallup's 2026 reports on engagement.

Key takeaways from this episode:

  • 13-point drop in Gen Z and younger millennials feeling like their supervisor cares about them as a person (falling from 54% to 41%).
  • 28% of workers identified "better communication" as the primary way to gain clarity, and 24% identified "supportive relationships, communication, and respect" as what would help them feel cared about.

Small things you can do as a manager:

  • First understand WHY, then explain it
  • Spend a few minutes at the start of 1:1s to ask a question about outside of work
  • Tell an employee about one of their strengths

Jason talks more about Gallup's latest on employee engagement, with a focus on how a clear understanding of exceptional can lead to 4X more engagement.

Things to try as a manager:

  1. Ask your employees for their Top 3 priorities and compare them to your answer
  2. Objectively write down what you're judging your people on (hours worked? calls made?), and then write "Exceptional" and start to list the quantifiable things that define it
  3. Use the GROW (Goal-Reality-Options-Way Forward) model in your 1:1s
  4. Ask what "great" looks like, converse about it, and document it as a behavioral north star for your employees

Jason goes over the latest engagement numbers from Gallup, in part 1 of a 3-part series on what's going on out there and what you can do about it.

Jason challenges managers to do one of two things THIS WEEK:

  1. Show more care, communication, or respect for employees in 2-3 mins/day.
  2. Have a conversation with your managers and employees about what great performance looks like.

Text Jason @ Leadership Voyage

Andy Crocker is an aerospace executive with three decades of experience across human and robotic exploration, hypersonics, and missile defense. He’s held senior roles at several companies, leading the development of innovative technologies and managing complex system programs for NASA, commercial, and Department of Defense customers. As a strategic leader, he’s built high-performance teams and contributed to some of the most ambitious projects in aerospace, including NASA’s Human Landing System. He’s been inducted as a Technical Fellow at a global, Fortune 300 company and an Associate Fellow of the American Institute of Aeronautics and Astronautics. He holds undergraduate and graduate degrees in engineering, humanities, management, and leadership. This multidisciplinary educational background and diverse career shaped his perspective that led to The Unconditionals, in which he reveals the foundational, timeless values that help readers unlock the potential for their greatest personal and professional fulfillment.

  • Andy was inspired to write his book "The Unconditionals" earlier in life, but did it when 1) his oldest son was a senior in high school, 2) he finished 3rd in the space race with Elon Musk and Jeff Bezos, and 3) he reached midlife and wanted to share wisdom.
  • Failure in his human landing project led to the realization that failure is okay, and that's where growth happens.
  • Our challenges aren't unique today; we can find comfort and leverage timeless wisdom
  • The 5 unconditional values are: Love, Gratitude, Integrity, Accountability, and Endeavor.
    • Love applies in the workplace because you want to treat all humans around you with respect
      • you have an infinite supply
    • Gratitude often goes wrong because of either worry (future) or complaint (past)
    • Integrity comes from the word integer and implies "whole," it's more than honesty
    • The path to ACCOuntability is ACCO (Acknowledge, Consequences, Complete, Own)
    • Endeavor requires Effort, Purpose, Attitude, and Growth
      • Failure is a stepping stone to success, it's not a roadblock
    • Superpower is standing out from who you were, just start by taking one step to embrace these unconditional values and align yourself with it

  • Black men's biggest corporate struggles
    • "keep your head down" and do your work has been the biggest pitfall
    • but they need to prioritize cross-departmental relationships, understand the mission and vision of their org, and learn the work streams of others in the org to collaborate and create win-wins
  • Black men's biggest obstacles
    • not enough sponsors in the workplace
    • not enough coaches and mentors within the workplace
    • often you might be the only African-American in the room; when you "see yourself" in the room you can more likely imagine yourself in a role
  • Black men connecting with mentorship and support
    • look to your own personal network!
    • conferences, podcasts, referrals
  • For organizations serious about DEI, what practical steps actually support Black men?
    • too often, when Black men are "the only" in a space they feel the pressure to represent all Black men rather than themselves
    • look to HR and ask why (if there are) so few Blacks, and question hiring practices and how they serve the mission
    • ask what you want to be as an organization
    • provide internal or external executive coaching opportunities
  • Growth Opportunities
    • if you don't communicate effectively, you lose people as a result
      • people often don't realize they're poor communicators or that they aren't being received
      • you're communicating for the person across from you, and it takes some emotional intelligence
      • when you practice (e.g. record a meeting), you and those around you get to improve
    • in order to identify your own knowledge gaps,
      • be a lifelong learner! have an intentional desire to grow and develop
      • ask for feedback (your team member, 360)
      • some areas you can objectively see you don't cut it yet
      • see the resourc

About Brian Reich in his own words:

I don’t regret it. I worked hard. I played hard. But looking back, I can see it was just a little too much.

For more than three decades, I worked in the high-pressure world of automotive manufacturing. I led teams, hit deadlines, and managed stress—or so I thought. Then on December 12, 2019, everything changed. Lying on a hospital table, I had to face the toll my lifestyle had taken. That was the wake-up call. I chose a different path.

At first the plan was simple: eat better, move more, sleep well. That’s it. Then something deeper emerged. Mindfulness, meditation, and awareness weren’t part of the plan. But they became the foundation. What began as physical recovery turned into a reset in how I live, think, and show up.

These days I live by four pillars of health: nutrition, movement, rest, and cognitive awareness. In a world that moves fast and rewards distraction, the most important thing we can do is slow down and pay attention. Awareness isn't extra. It’s essential.

That’s what The Unscripted Mind is about. Not a brand or concept. A way of being. A quiet refusal to be programmed by culture, by algorithms, or by conditioning. Staying human in a world trying to automate us. Becoming a cognitive dissident, one who questions what they’ve been taught, even when it’s comfortable. Especially then.

Now at 60, with a measured biological age just under 50, I’m medication free and learning to live on my own terms. A life grounded in presence, simplicity, and meaningful work.

SHOW NOTES

Mindfulness in Life’s Game

Life is like a football game:

  • On the field — You're immersed in action, focused only on your position.
  • From the sidelines — You pause, take a breath, and see more of the field.
  • In the stands — Your perspective expands. You see both teams, the mascots, the crowd. You remember you're part of something larger.

Mindfulness helps you shift between these perspectives:

  • A sing

Jason read the latest from Gallup on hybrid work, so you don't have to! What are the latest trends and best practices in hybrid work? Find out here!

The section below is taken verbatim from Gallup's article:

Gallup research shows that four simple practices can increase employee trust by nearly 30 percentage points. Employees are more likely to feel more trust when they strongly agree with any of the following:

  • I receive timely and consistent communication about what’s happening on my team, regardless of whether I’m working from home/remotely or on-site.
  • My team has a strong sense of community, regardless of whether we are working from home/remote or on-site.
  • My manager holds me accountable for meeting performance expectations when I work from home/remotely.
  • When working from home/remotely, I receive the same opportunities for feedback and development compared to when I work on-site.

*GET A FREE BOOK* Be one of the first three to comment on this interview with Jim Carlough and get a signed copy of his book, "The Six Pillars of Effective Leadership," for free. No strings attached!

Leadership + Writing a Book

  • even though there's a gene for some tendencies, leaders are made and not born
  • he wrote a book because managers aren't given guidance when promoted
  • he started mentoring others and common manager challenges were around dealing with people
  • Jim stopped watching the news because he wasn't sure who was telling the truth anymore

Integrity

  • it's the foundation of effective leadership
  • "Did I do anything today for my benefit that was at the expense of someone else?"
  • Integrity leads to trust, commitment, focus, and retention
  • to build integrity, journal, listen to your people, and take notes
  • CEOs aren't necessarily role models, but they are easy to find references to help us connect the dots

Empathy

  • put yourself in the shoes of your employee, understand the problem, and help them solve it
  • "What would I want?" when thinking situationally about others
  • very challenging to develop empathy
  • we're afraid to say the wrong thing; first, start by listening
  • ask yourself where you've seen empathy being shown and then model it
  • people right now need to hear "it's going to be okay"

About Jim Carlough in his own words: I am a graduate of Seton Hall University, South Orange, New Jersey with a degree in Psychology. I am an accomplished executive with experience in the C-suite and EVP/VP with over 30 years of expertise in driving explosive growth and profitability for healthcare and healthcare technology organizations ranging from start-ups to large scale enterprises. With a demonstrated history of success in building high-performance teams, revitalizing struggling portfolios, and leading successful M&A integrations. A strategic leader capable of energizing and transforming any organization.

When looking for a job:

  • know yourself
  • anticipate what you want to grow into

It's a challenging job market because:

  • domino-effect of layoffs
  • it's crowded; it will be a long process and you need to be persistent

Writing a great resume

  • Think of Tinder: you don't have a recruiter or hiring manager's time for long
    • how you market yourself leads to those first impressions
  • Common mistakes
    • don't make others have to sift through your resume
    • think of how we read (top to bottom, left to right) and position important details accordingly
    • layout is important, being first bullet point with important stuff
    • think of accomplishment - problem - how you solved it
  • One page resume
    • early career should be a page; mid career can be 2
  • Have a master resume
    • that way you ruthlessly edit to a new version for each job you're tailoring it to
  • Cover letter
    • it's very important
    • it complements your resume in a narrative way that bullet points can't
  • Employment gaps
    • just address the elephant in the room in one sentence
    • don't make it the focal point
    • most employers understand
  • AI
    • it's a great tool for efficiency
    • but know that it can hallucinate
    • you are the driver

As a dynamic and innovative IT leader with 15+ years of experience, Sherman Chen is passionate about driving technology transformations that empower organizations to achieve their strategic objectives. Meet William Davis—a man who’s spent 38 years not just leading teams, but lifting them up. With a career that spans the heights of corporate America, William has become a trusted voice in leadership, blending decades of experience with a genuine passion for guiding others. He’s the kind of leader who doesn’t just talk about success—he builds it, one relationship, one project, one person at a time. Full biography here.

In this episode, Jason and William talk about:

  • Management v. Leadership
    • we're facing a leadership crisis across the corporate world
      • we have a disconnect between what followers and need and what leaders think they're giving
      • we've lost some of the interpersonal skill
    • management is "checking boxes" and managing checklists
    • leadership is when you help drive direction
      • your people can depend on you
      • connection with others
      • your team isn't your competition
      • nurturing and helping others
      • it stretches every component of who you are, blending your experiences and your team's cumulative experiences
  • Change management
    • "bad" version: say there's a directive from above, which leads to
      • stale
      • lose traction
      • anxiety
    • "good" version: explain why we're doing this, which leads to
      • understanding
      • "we're in this together"
      • imagination and efficiency
      • solutions mindset, energized by the path ahead
      • you end up leveraging the team's specialties
  • Building relationships
    • first know that you WANT to lead
      • be secure in your own skin
      • you're not competing with your team!
      • you want your people to grow and surpass you; take pride in it!
    • you're dealing with humans
      • work is not their be all end all
      • help them get through good and bad times every day
      • pick up slack if you have to
      • help them find balance and encourage them to take their PTO
    • build rapport out of the work zone
      • William's example was golfing with an employee
      • help your followers get to a comfort level with you

AI

  • not going to predict where it goes
  • great research assistant
  • good editor for writing
  • Augment not Abdicate; like a calculator

Winner and Losers Book

  • came from working with entrepreneurs
  • what we're teaching about entrepreneurship isn't what people are doing in the field
  • too often we're writing only about successes
  • seek failure as a way to learn; either win or learn
  • "tool seduction" was in the autopsies of a lot of dead companies

Failure

  • failure is when whatever you expected to happen doesn't happen
  • thinking about death is the most important tool to make big decisions
  • fear of failure fades in the face of death
  • neurologically, thinking about death unhooks the ego; it hacks the brain
  • some say we're afraid of failure because of our survival instinct
  • to face failure, you need to know what your fears are and what in your life needs to die

About Don in his own words:

sagaleadership.com

How did I end up researching management theory failure rates, and transforming strategic planning and culture change?

No idea. As an MIT and Johns Hopkins researcher, the journey was nonlinear. I was nearly arrested as a capitalist spy in the Soviet Bloc, got shot off an aircraft carrier, survived in the Kurdish capital as Tehran held hostages, was the first white person allowed into an African Tsonga village, explored religious integration in Vietnamese mountain tribes, developed missile-guidance systems while my frat brothers took Vegas (later portrayed in the movie “21”), and was caught taking my kids to a North Korean DMZ minefield. (Bad dad!)

But my background in planetary physics, AI, biomedical engineering, helped me learn from many global expeditions to discover how humans group for work, play, reproduction, civilization, and war.

That's how we invented the winning formula system.

=====
Expatriation

  • Once you leave where you grew up, it’s hard to find that sense of belonging again
  • You’re a foreigner in a new place (expatriation) and also when you go back “home” (repatriation)
  • Learn to be at home wherever you are
  • Both you and the places you leave behind change
  • If you go back home, approach it as another expatriation
  • Learn to be at home with people rather than places

“A Great Move” Book

  • People who voluntarily move do so for 3 primary reasons: career/prospects, love, adventure
  • The attitude of the adventurer is wonderful but can lead to being unprepared
  • Understanding transition stages (honeymoon, crisis, recovery, adjustment)
  • Personality traits affect the emotional impact
  • Creating home is a key pillar of feeling stable and grounded

Begin Stuck

  • Factors that affect us: values, expectations, growth, partner, environment
  • Some circumstances can keep us stuck, but 90% is about how we approach it (Mindset)
  • Focusing on the barriers versus focusing on your goals or vision
  • Conditioning (upbringing, labels, roles, events) matters and shapes us

Reinvention Roadmap

  • Establish a healthy baseline
  • Reconnect with ourselves
  • Align with values, vision, and purpose
  • Build momentum with baby steps
  • Deal with saboteurs
  • Sustain the reinvented person

=====
Leadership is about love and caring

  • Great leaders radiate empathy
  • Which leads to a sense of responsibility
  • Ennobling ideals and enduring values mean more than what many businesses stand for
  • We should benchmark leaders based on how many lives they’ve changed, not dollars they’ve made
  • Let’s stand for something bigger than success
  • We need role models who stand the test of time
  • A leader’s job is to make something happen that wasn’t supposed to happen

Writing books

  • Painful process
  • Takes much longer than you ever thought it would
  • Life is more than “making the doughnuts”
  • Every day is an act of creation
  • It’s something that can have an impact
  • “Masterful Coaching” was written in 1995

Guiding principles for a leader

  • Find your hero
  • Take a stand for something greater than yourself
  • Lead with the power of your words
  • The power of teams is greater than individuals
  • Results now
  • Coach rather than cop
  • Growth through adversity

Growth through adversity

  • Leaders grow through crucible experiences
  • Great adversity can lead to transformation
  • Harry Truman called his troops back after they ran away
  • Character is destiny - Truman studied leaders and battles

Masterful Coaching

  • Become the leader your business needs by realizing the impossible future
  • Be daring to create a legendary company
  • Did you make a difference?
  • Great leaders have integrity, empathy, responsibility, drive, humility and self-reflectiveness

Stress

  • Stress = (What we seek to control) MINUS (What we can actually control)
  • Notice where we focus our attention: is it on things that we control or not?
  • Drama comes from focusing on what others do that upset us, rather than looking inward

Conflict

  • Stress and conflict can create a vicious cycle
  • Interpersonal conflict and intrapersonal still both stem from self
  • Other people are indeed problematic, but we don’t have as much control or influence

Influence

  • We have most influence over ourselves
  • You’re most likely to influence others with lion energy rather than squirrel energy

Change Your Behavior

  • Awareness: identify what’s triggering you
  • Acceptance: this is where you are because of your decisions, change could involve loss
  • Assessment: what will change encompass, what’s necessary?
  • Action: put pen to paper and make the change
  • Adjustment: assess and change course as needed

Curiosity may be more powerful than certainty

When does storytelling matter?

  • Presentations
  • Public speaking
  • Meetings
  • Inspiring others through engagement and connection

Your audience

  • Prepare for them
  • Who is your audience, specifically?
  • What’s your goal?
  • What are their questions/concerns?
  • What do you want to make them feel?
  • Where do you want to lead them?

Grab the audience’s attention by hooking them early

  • Do something unexpected
  • Engage their curiosity
  • Have them do something

Trying something new takes courage

  • Watch Ted Talks and strong presenters
  • Set your own goals for storytelling
  • Be willing to try something and take quick feedback
  • Practice on someone in your circle

Non-linear storytelling

  • Just because something happened chronologically doesn’t mean that’s the only way to present it
  • Lead with an unexpected result
  • Tease up front with the most interesting thing
  • Have a structure, use transitions, or guideposts
  • You don't have to tell every detail!

Imagery in storytelling

  • Often we’re too formal
  • Use action verbs instead of passive voice
  • Think about words that evoke emotion so the audience can relate
  • Use analogies that people can envision

Terrance Lee, AKA The Introvert Leader had always avoided taking on leadership roles in his life. At the age of 13, an experience occurred which caused him to doubt his ability to speak in front of people, and caused him to shy away from the spotlight. This worked for Terrance until he eventually had to learn leadership skills by necessity at his first engineering job out of college.

When he had been working in his first role for a short time, his mentor put in his two-week notice. Terrance then found out that he had to take his place presenting to a group of experienced engineers and pilots for a highly technical review. Despite feeling extremely nervous, the meeting that Terrance led went well; which gave him a giant confidence boost.

Since then, Terrance has taken on many leadership and management roles as an introvert at several Fortune 500 companies in the defense industry, with proven results. He utilizes his platform to empower introverts to tap into their own inner leadership potential and is never shy about sharing the tips that he has learned throughout his journey.

Mahzarin Banaji and Frank Dobbin wrote "Why DEI Training Doesn’t Work—and How to Fix It" in the Wall Street Journal.

Key Takeaways

  • Over the last 50 years in America, conscious prejudice has improved significantly but implicit bias has not.
  • DEI training fails when they 1) use implicit-bias education to shame trainees for holding stereotypes and 2) seek to solve the problem of bias by invoking the law to scare people about the risk of letting bias go unchecked.
  • "Making people feel ashamed can lead them to reject the message. Thus people often leave diversity training feeling angry and with greater animosity toward other groups (“There’s no way I’m biased!”). And threats of punishment, by the law in this case, typically lead to psychological “reactance” whereby people reject the desired behavior (“Nobody’s telling me what I can’t say!”). This kind of training can turn off even supporters of equal-opportunity programs."
  • Training programs should empower managers to counter biases.
  • "DEI training can’t squelch implicit bias; nothing short of changing people’s life experiences can do that. But when done right, implicit-bias education can alert students to the fact that people committed to equality nonetheless hold biases. And that knowledge can, in turn, motivate them to reshape their workplaces to counter discrimination by democratizing key parts of the career system."

Kelly McDonald is an acclaimed speaker who specializes in consumer trends and changing demographics. She is the president of McDonald Marketing and has authored four bestselling books on the customer experience, leadership, and marketing -- all from the standpoint of working with people "not like you". Her book, How to Work With and Lead People Not Like You has been on two bestseller lists. You can learn more about the book and McDonald's work by visiting www.kellycmcdonald.com.

Diversity Fatigue

  • often from a bad training experience
  • media driven
  • sometimes people aren’t clear on value of diversity
  • afraid of the topic and don’t want to say the wrong thing
  • social injustice training sometimes left people feeling overwhelmed

Fraternities/Sororities Murder Mystery

  • when groups of 3 had an “outsider” added to their group they were more than twice as effective
  • but their feelings about the experience were that it was more difficult with an outsider
  • working with people not like you is difficult but produces better outcomes
    • if you’re “bickering,” that’s also part of the process!
  • companies that tend to hire people of the same background don’t grow as much as organizations with diverse team members, especially if the company is already pretty successful

The Biggest Challenges

  • it’s hard when we don’t understand someone else’s perspectives
  • when we’re focused on the differences, the mountain feels too high
  • there’s a lot of sameness, though, we want similar things

How do we start making progress?

  • find ways to naturally interact more with those who are different from us
  • usually we default to withdrawal and avoidance
  • “tell me about yourself”
    • they focus on what they think is important
    • find common ground
    • seek first to understand

What do leaders do to help a welcoming and inclusive workplace?

  • Be sincere about wanting to make progress
  • Work to eliminate the fear around this conversation
  • Get the right training to help people, such as dos/don’t

Impactful research

  • provides insights that change business outcomes
  • serves the needs of a customer
  • leads organizational culture change
  • adds operational efficiency

Value of research

  • scrappy not crappy
    • rigorous but smart and situationally aware
    • researchers need business acumen
      • help make the business successful by giving customers what they need
  • in tech, researchers have faced a disproportionate number of layoffs
  • researchers perhaps haven’t done a great job of highlighting its value
  • research is meant to inform good decisions
  • in academia we’re looking for ultimate truth and in industry we’re trying to get to good decisions

Decision making

  • what’s usually missing is measuring the impact of decisions
  • evaluating decisions informs future decisions
  • what’s the thing we need to know?
    • what do we already know about that?
  • identify the different sources of information you have
  • bias
    • HiPPO (highest paid person’s opinion)
    • high value client’s need
    • ask question to mitigate
    • it’s hard to see if insights are tainted and biased
    • people unintentionally introduce bias
      • asking leading questions, carrying assumptions, talking to wrong people
    • decisions are often based on biased information

Crafting good questions

  • go in with learning mindset and sense of curiosity
  • what are we trying to learn and what’s the best way to learn that?
  • open-ended, non-leading
  • we can introduce bias inadvertently by how we ask a question
  • “tell me more” is a powerful question
  • sometimes it may not be a questions, it may be observing what someone’s doing
  • Listen, Observe, Wait and See

Don Schmincke has been accused by a NY press agency of providing “the most provocative and sensational view of business than any other speaker today.”

What else would you expect from an MIT and Johns Hopkins researcher who was nearly arrested as a capitalist spy in the Soviet Bloc, got shot off an aircraft carrier, survived in the Kurdish capital as the Ayatollah held hostages in Tehran, and developed missile inertial guidance systems while his frat brothers took Vegas (later portrayed in the movie “21”)?

Don Schmincke’s irreverent humor and unconventional methods provide audiences such a refreshing change to other status-quo topics that he’s been called the world’s “management renegade.” His patent-pending offerings transcend typical programs via refreshing alternatives to trendy theories, unproven methods, and phony “experts.” The industry agrees.

Don's latest book "Unleash Your Potential" is available on Amazon here.

==========
Artificial Intelligence

  • why hadn’t we asked “artificial intelligence how to humanize us?”
  • latest book was a humorous experiment
  • ChatGPT came up with title and defined the chapters
  • it took ChatGPT 30-40 minutes to write the book
  • ChatGPT is “still an infant” but could see us and tell us how to improve ourselves

AI's view on improving ourselves

  • the answers were primarily a representation of what's been written, such as understand yourself, build goals, and build habits
  • but it added two interesting ideas: improve your mental health and build strong relationships

How to use AI

  • use it as a tool for speed
  • it’s not too different from when the calculator was invented
  • gather information efficiently as a research source
  • but it’s not infallible and makes mistakes

Don't abdicate your thinking

  • it doesn’t provide insights
  • it’s an efficient algorithm
  • humans provide insight on what they see or how they ask
  • the danger comes when we allow AI to be autonomous with other machines

Have fun with it!

  • experiment
  • people use it for things like constructing workout programs
  • don’t be afraid of it
  • it’s still learning as well

"Managers Have Major Impact On Mental Health: How To Lead For Wellbeing" was a recent Forbes article by Tracy Brower.

For 69% of people, their manager affects their mental health more than their therapist or doctor. With this in mind, here are some things managers can do:

  1. Manage yourself: resist the urge to take on extra work and overload yourself
  2. Recognize your impact: empathize with others and ask how they're doing
  3. Give people a reason to care: remind them of the purpose of their work
  4. Connect people: be accessible and responsive yourself, while connecting team members to each other
  5. Provide challenge: find the right amount of stress for people to develop and be motivated
  6. Give people choice: autonomy helps wellbeing

"The Emotional Crumbling of Leaders" by Dan Pontefract was a Forbes story last week that's worth discussing.

  • Gallup, Asana, and Deloitte have studies showing the difficulties senior leaders are facing while supporting employees and their own health
  • 69% are thinking of quitting because of their well-being
  • 70% believe burnout affects their decision-making
  • Between 2020-2022 the number of employees that believe their employer cared about their wellness was cut in half
  • In addition to surveys and studies, there are three poignant anecdotes in the article

==========

In this episode, we talk about:

Groups v. Teams

  • Groups and teams are different
  • Groups are cooperative, willing to work together, and reactively supportive
  • Teams are collaborative, feel a sense of shared ownership, and are proactively supportive
  • Groups are good for task-based work
  • Teams are better when we need to discover value amidst complexity
  • Most organizations are structured for group-based work

Leaders Shouldn’t Have All The Answers

  • You’re promoted for your last job’s skills
  • You can’t scale yourself
  • Leaders can be the bottleneck to high performance
  • Organizations likely look at the leader as the expert

Efficiency v. Effectiveness

  • Efficiency is doing something fast, but what if it’s fast and wrong?
  • Effectiveness is doing something well
  • Collaboration is not efficient
  • You have to take the time for the team, take time for learning

Resilient Learning Teams

  • People don’t come to work trying to blame
  • But there’s blame all over in organizations
  • The momentum in organizations looks for a false sense of control
  • Put effort into what you can learn rather than what you falsely believe you can avoid
  • There’s no checklist to create that safe environment, but to promote learning focus on essential motivators and resilience factors

In this episode, we talk about the following:

Interviews

  • When interviewing, look for a place aligned with your values, that will challenge you, and where you'll report to someone invested in your growth.
  • Have a healthy objectivity about your job opportunities.
  • Behavioral interviews are the norm.
  • Be prepared with questions about the organization.
  • Search committees are valuable when they bring a diversity of perspectives, members are present and engaged, and aligned on job definition.

Bad Managers

  • Maybe they've not been coached?
  • Anyone can become an effective manager.
  • They might be missing organizational training.

Culture

  • It's the set of values, practices, norms, and rituals that makeup where we work.
  • Toxic cultures tend to have a lack of trust, lack of transparency, and/or inconsistent accountability.
  • Leaders can help culture by modeling behaviors, creating incentives for others to come along, operationalizing values, and confronting bad actors.
  • Practice respect and show compassion.

Hybrid v. Remote v. In-Person

  • Remote/Hybrid present challenges for building camaraderie and holding meetings.
  • An intentionally handled hybrid setup may be the best.
  • But there's not enough history or data to conclusively weigh in on this.

It discusses a study led by Siyu Yu at Rice University that suggests "status intelligence," or the ability for someone to understand who has influence within a team, is the key individual skill for an effective team dynamic.

According to the article:

  • Managers and employees spend 75% of their time collaborating
  • The key skill for individuals is "status intelligence"
  • Status intelligence is different from emotional intelligence
  • One's status intelligence is predictive of how effectively they'll work with others
  • 3 recommendations:
    • Be explicit with status conversations
    • Acknowledge the existence of status
    • Get involved when teams conflict about status

had always avoided taking on leadership roles in his life.

We talk with Jim Reiman (https://negotiationsimplifiedbook.com, https://reimanadr.com) about his 2021 book "Negotiation Simplified" and the process of how to effectively negotiate. Some takeaways:

  • Understanding goals, needs, and wants are keys to a successful negotiation
  • Negotiation and haggling are not the same thing
  • Asking yourself "why" and understanding your goal is a commonly overlooked success criterion for effectively negotiating
  • The attributes of an effective leader are the same as a skilled negotiator

Jim Reiman serves an arbitrator and mediator of complex domestic and international disputes, serves on boards of directors of public and private companies, and teaches and coaches negotiation and strategic business decision making at leading business schools and other institutions around the world.

He also teaches and qualifies senior attorneys in international arbitration with the Chartered Institute of Arbitrators. Jim is a member of the commercial arbitration panels of multiple US and foreign arbitral institutions, and additionally is a member of the mediation panels of multiple US courts and mediation institutions. Jim is a Fellow of the Chartered Institute of Arbitrators (UK), a Q.Arb (Canada), and a Board Leadership Fellow of the National Association of Corporate Directors (USA).

Jim practiced law in Chicago, IL (USA) for 18 years before accepting a senior executive position with a NASDAQ listed auction company at which he created and executed the company's e-commerce strategy. In 2002, he was asked to takeover and turn-around a failing chain of cell phone stores in China, a company at which he served as CEO and then Chairman, grew from 30 stores to over 300, and took public on the London Stock Exchange's AIM market in 2005. During that period Jim successfully unwound a public/private joint venture with one of China’s largest SOE’s, becoming one of the first to
accomplish such while preserving strong governmental relations. In 2011, Jim stepped off the Board of the Chinese company to build a US and Canadian business which developed and sold aerodynamic enhancing products for heavy duty trucks. In this capacity, he co-developed and co-invented technologies which have been awarded 19 domestic and international patents.
