QUESTION: Are you living out your purpose with passion and reaching for new heights?
Leaders look into the future and see something that almost seems unattainable. They thrive on that and know they can get it done. Itβs a mindset. Itβs who they are. Do you have that?

If you want your team to be able to see into the future, you have to be willing to come to grips with the fact that you donβt know everything.
You have to be able to see the big picture and then bring other people along to realize that vision with you.

You need to get people who are futuristic around you.

The status quo is not where leaders live.

The more you can look for those opportunities, the better you will be equipped to handle them.
QUESTION: What are the opportunities that are in front of you right now? What is something that you know to be an opportunity to grow you and your team, but you have decided not to act on that opportunity?
3) Leaders Live in the Effort
It really comes down to one thing and one thing only. The effort that you put into the process.

QUESTION: Are you willing to put in the effort to put yourself in a position to be successful?
Success - Nobody can guarantee it. You can only work hard enough to deserve it.
If you are willing to outwork the people on your team, and do it for them and for the success of the team, they will rally behind you.
You can only give 100% out whatever you are doing at the moment.
You are the one that controls your effort. You donβt control the outcome.

If you want to be a good leader, you have to know both your role, and the role of each person on your team.
If you donβt know your role, then it is going to muddy the waters for everybody else on your team.
QUESTION: What is it that you can do that nobody else can do that only you can do?
You are a unique individual and bring specific leadership abilities and qualities to the table.
I would have to say that one of the most frustrating circumstances for anybody to be in is when they lack clarity.
Once you know your role, itβs time to get people around you with the gifts and skill sets that complete whatever youβre doing.
What if you are not a vision person? What if you are really good at leading in the practical everyday stuff? Get people on your team who have a high vision quotient.
You have to be secure enough in your own leadership abilities to realize that not only are you going to have people on your team who do stuff better than you, but that you need those people.
QUESTION: What kind of people do you need to have around you to make you better? What people do you need on your team to do stuff that you are not able to do?
You have the ability to simplify whatever situation you are in with your people.
When people know the success path, and what they need to do to be successful, it really opens them up to flourish and get things done.
QUESTIONS: What is it that you need to focus on in your role, and the roles of your people, to increase the success factor at your place of work? What is the missing ingredient?
All of us need guidance. All of us have blind spots.

Episode 49: Leaders Foster Emotional Stability
Today what we want to talk about is the way that leaders should approach the emotional stability of both themselves and the people on their teams.
Sports is a great metaphor for life. If you want to find out the way somebody is to their core, just put them in some kind of competition situation.
We have to learn as leaders that emotion should be a genuine part of who we are. Sometimes using emotion can be tricky and messy.
QUESTION: What are the emotions you display on a daily basis? What is it that you do best to be the best version of yourself? Are you a person who uses emotion to get your point across?
A lot of us are feeling stuff in our lives, and we donβt always want answers from somebody. But what we do want is for someone to listen.
I do not understand when people try to will themselves to win a competition. Meaning, sometimes people donβt put in the preparation to get things done, but they think that if they are emotional enough, and can feel spirited enough, then they can get the job done.
Hard work wins.
You have to teach your team to play with emotion, but not let them be emotional. Thatβs going to end up getting in the way of them doing what they prepared to do. We donβt want them to overexert themselves, or put an effort in ways that they have not trained to do. They will not be able to sustain it.
QUESTION: Are you promoting standards and expectations that are able to be handled by your staff?
As leaders, the responsibility falls on us.

Itβs up to us to help people use genuine emotion, and employ that emotion properly.
Never say something that you canβt take back.
QUESTION: In your own life right now, how do you need to reign in your emotions and employ them more properly?
Whether you are the person who wears their emotions on their sleeve, or you are on the other side of the spectrum, it is still important to know what those emotions are. This is where journaling comes in handy.
The reason that we Journal, or talk to other people, or think back on the stuff that we do, is to make sure that we can get better.
Sometimes we get upset or frustrated with something, but we bury those feelings. And the reason we do that is because we donβt know how to deal with them or express them. Leaders have no room for failure in this department.
The businesses that put a high premium on helping people take responsibility for their emotions, and walking through the different hardships of life, will continue to grow and thrive.
The men and women in your care deserve your very best. You have to first take responsibility for your own emotions, and when you are modeling it, then you will be able to help others by encouraging them to do the same.
QUESTION: What are the emotions that you have that make you a better leader? What are the emotions that you have that hinder you in leading others?
You have to take responsibility.
When you take responsibility for your emotions, it will open up a ton of new possibilities in your leadership.

I think most of us have a lot more conversations with ourselves in our own head than we actually communicate to others on our team.
Everything comes back to communication.
If you want to be an effective leader, you have to work on your communication skills on a daily basis.
If you just let your people come to work and donβt give them a purpose for what they are doing, why would they think to move the vision of the company forward?

Breaking down the vision gives people clarity on the here and now.
What is the best way to construct the puzzle? You lay out the pieces and then you start from there.
When you lay out the puzzle for your people, it gives them something to look forward to.
There will be a lot of times in your business where the uncertainty meter is high. And when the uncertainty meter is high you have to be able to play up the puzzle, point to the places where you need them to work on, and that allow them to work on the little things.
QUESTION: Do you continually lay out the pieces of the puzzle and point them out to your people and work on stuff with them?
Your people are counting on you, lay out the puzzle, and help them start to construct the important parts of their jobs for the betterment of the company.
Focusing on the little things does not give you license to micromanage your people.

Empower your people and donβt get in their way.

Episode 47: Become a Lifelong Teacher
Before you do anything that is worthwhile for anybody else, you have to put in the time to become the best version of yourself.
Everybody is going to have the chance to lead. The question is, are you going to be ready when you are called on to do that?
You need to have good teachers in your own life.
QUESTION: Are you continually learning, and how are you doing that?
A practical way to make this a reality would be to read books.
The secret to success is not really a secret at all. Because every person who has ever had a great deal of success has written a book about it.
If you want to be great at whatever you do, you have to be able to be good at relationships.
If you want to get better, you have to commit to taking criticism.
Itβs about opening the book, reading it, and applying it.
QUESTION: What are you studying for the rest of your life?
You need to have people who are asking you the hard questions.
If you want to get better you have to commit to taking criticism.
Whoever is looking to you for leadership needs to know that you are on their side.
QUESTION: Are you committed to the success of your people?
Does your team know that you are doing everything in your power to make their lives better?
As the leader, people expect you to make good decisions.
Leaders who are committed to their people end up fostering a culture where their followers are committed both to one another, and the leader as well.
REFLECTION: If I were to take a survey of the people who look towards you and your company, will they say that you had their best interest in mind? Would they say that you put them above their own personal goals?
Start with your own goals and values. Then from those goals and values you figure out the principles that are important to you.
Your personal beliefs have to coincide with the culture of the company, which is why you probably want to be somewhere that you like working.
When you clearly define your goals and objectives, and apply them to the vision and mission statements of the company, there is no room for ambiguity. As a leader you need to make sure that the clarity meter is at least as high as the uncertainty meter, if not higher.

Assessments don't define who you are or put you in a box, but I will tell you this. They will help you find out a little bit more about yourself, and what is important to you.
Ask yourself, βwho do I admire?β If you really want to understand what you hold dear and value, looking at people that you want to emulate is always a great place to start.
ACTION ITEM: Write down these steps to think about the qualities and values and people that you admire.
c. Evaluate
Anything worth doing is worth evaluating. If you don't continue to evaluate the things that you do in life, they will not help you get better. The same goes with your values.
The values themselves never change in their entirety. But, you are at the same time learning to add to those values, so that you stay dedicated to the resolve that a leader needs to have to tackle those problems. Allow obstacles to motivate both you, and your people. This is the energy that becomes infectious and will drive your team.
Focus on your team, lead from your values, and empower others.
Communication is your best friend and worst enemy at the same time.
Empathy for your people in all situations is going to shape the way that business is done.

My final encouragement would be that you build a culture of respect. Build a culture that places a premium on knowing values, and applying values to whatever they do in the company. The benefit of this kind of culture is that when you run into opposing views, the values system will allow the company to bend, but never break. How do we set ourselves up to build good people, good teams, and that culture? It all starts with your personal values.
Your values are the things that you believe that guide your life.
People of influence have to have another level of values, a subset that guides the way they make decisions and take action when leading others.
A person can only lead as far as he or she sets their ability to do so.
QUESTION: Have you decided what your values are in life?
If you want to be an effective leader, you have to be transparent in the way that you believe and what you believe in.
Leaders are all about making decisions.
Your values shape two kinds of decisions:
A. Your values shape YOUR decisions.
QUESTION: What are the areas of your life where you need to seek advice from others who are more experienced?
B. Your values shape OTHERβs decisions.

The bottom line is, you have values. You know that you have values, and you can probably articulate them. But until you write those down, they will not be as effective as they can be. Take the time to put them on paper, and then share them with some people that you trust pretty well. Your company has a process for the way that they do things, whether they know it or not.
We are defining culture every day. Whether or not you want to be a part of that process, and shaping it into something that you wanted to be, is up to you.
If you choose not to be intentional about the company process, and processes for that matter, you are just going to introduce frustration to your new people right away.
Youβre not going to fool your team, and the new people are going to know pretty quickly whether or not you know what you are doing, or believe and what you say you do.

The main thing for us to remember today is that culture is something that is always being shaped and defined. Unfortunately, companies are focused so much on getting things done, that they forget to focus on what really matters, which is shaping the company into what they wanted to be.

Episode 42: Leaders Get Out of the Way
βEmpowered people aren't concerned about competing with anyone, they are busy empowering others. βI donβt know about you, but thatβs the kind of team that I want to build. Peter Shephard
Good leadership is about not doing everything yourself, but bringing people alongside you. And the way that you do that is to make people heard.
The way that we structure input for our people is really important: how you disseminate information to people, how people get that information to one another, and also to you.
The bottom line is that you give your people a platform to be heard, and more than that, understood. When you take ownership of the process, they will take ownership of their work.
I think this is where a lot of leaders miss it.
These are the people who are obtuse and cannot see their own mistakes.
You never want your people to be in survival mode.
You have to give respect to get respect.
Start giving people the respect that they deserve. Even if sometimes they donβt seem like they do. Give them a chance. Help them to be people who are respectable.
When you model respect to those who report to you just watch, they will begin to show you respect as well.

Make Delegation Standard Practice
Every great leader needs to learn how to delegate.
The goal here is to be the kind of leader who can delegate tasks to others without letting stuff spin out of control, and at the same time not allowing mistakes to creep into the process.
Find the people with the specific skill sets to do the things that need to be done.
Once you find people with a specific skill set to do tasks, get out of their way and let them do it. Donβt be a micromanager.
When you delegate, you give both freedom and empowerment to your employees.
When we delegate, employees get the sense that they are being trusted, and will feel encouraged. When we feel encouraged, we naturally want to encourage others.

You have to embrace these three pieces of the puzzle. It doesnβt matter if you are a natural leader or a learned leader. What matters is that you empower other people to do what they do well, and do it for the team.

Leaders are always about having conversations. If you do not want to talk to people then you are probably in the wrong business.
You want to be intentional in these important and necessary conversations.
Are there conflicts that need to be addressed?
Sometimes conflicts can't be solved with one conversation.
Itβs never the wrong thing to apologize.
You want to be a person who is not afraid of conflict, but one who hits it head-on. And the reason for this, is that it builds your conflict management skills.
QUESTION: What is the one conversation that you need to have today?
When you are transparent with your people and help them understand that you are going to have conversations when they need to be had, it will raise the stakes.
People are everything.
People are not just part of your business, people ARE your business.

QUESTION: Do you treat people this way or are people just another cog in the machine where you work?
You have to figure out the value of every person in your sphere of influence.
You can get a lot of things wrong and business, but don't get the people part wrong.
As a leader you are always crafting and honing your vision.
QUESTION: Do you feel like you are in the right seat where you work?
Whether you are in charge of a ton of people that make culture shifting decisions, or you have just a couple of people who look to you, it's still as important to make sure that you will line them with the vision and mission of your company.

You have to help your people understand that they have power within the company.

Most leaders have the potential to be authentic towards others, but many leaders struggle with how close or friendly they should be with the people who look to them for leadership.

If you want to become a better leader, you should focus on being genuine in your positive thoughts towards them [those you lead]..
People donβt want to follow others who are fake.
QUESTION: Are you a true leader to your people, or just a poser?
Leaders have to earn the influence that they have over their people. And the best way to do this is to serve them and learn more about them every day.
b. Leaders Live Vulnerably
There has to be a level of vulnerability that exists between you and them, if you really want to have influence.
If you want to be effective in pressure situations, people need to know a little bit about you to know how you are going to deal with those situations.
When we share our hopes, our fears, our mistakes, with others, a level of vulnerability will more than likely raise the trust factor between you and your people.
People want to follow somebody that they trust.
Being vulnerable creates a space for leaders to let others into their head.
If youβre having a difficult meeting and youβre not on the same page, itβs ok to step back and say βIβm in a bad mood and canβt cope with this right now, can we try it again tomorrow.β - Brene Brown
Sometimes when you peel back the curtain and let people in, it will give them a little bit more reason to trust you.
By stepping up and being vulnerable you create a space that will allow your organization to get to the next level.
Make it a habit of asking others for their opinion.

QUESTION: Do you empower your employees to generate ideas and come up with solutions for whatever area they are responsible for?
Trusting your employees to get stuff done will keep the process simple.

QUESTION: What are the rules that donβt apply anymore? What are the things that stick around even though they are not relevant to what you are doing? Are there meetings in your schedule that are not helpful?
Efficiency of your organization will rise when you let your employees focus on what is most important, which is productivity.
You have to continually assess and reassess the projects and programs that exist right now.
Anything worth doing is worth evaluating. So, what is the evaluation process at your company?

Before you can face any test as a leader, you have to be ready to deal with it internally.

Leaders stand when it is most important, and usually when it is least enjoyable. Stand up for your people and they will stand up for you.
Leaders inspire others to be their very best.
If you are not helping others to move from one place to another, they are going to find somebody else to do just that.

When you choose to take a stand, it stiffens the backbones of those around you.
Your people are looking for you to make decisions.
It is not about always being right. It is about taking initiative and taking calculated risks for the sake of the people that look to you.
Principle over perception: What makes you look good is not always the best decision. And, what makes you look bad, or to be the bad guy if you want to put it that way, is not always the wrong decision.
If you want to know the limit of a leader, look no further than their fears.
We all have stuff that we are afraid of. We all want to feel safe. But, it is stepping out of our comfort zones that is going to lead us to great opportunities.
When we have the courage to face our fears, and step out of those comfort zones, doors will inevitably be opened.

QUESTION: Are you going to be a person of action? What do you need to get going on?

Your people need to know exactly where they are going, what the vision is, and how the mission supports that vision. Then you can move to the next part, which is helping people find a place on the team to be effective.

Whatever the culture is in your particular circumstance, is going to shape the attitudes and behaviors of all of the people on your team, and even the way that they respond to clients, and anybody else who comes in contact with your company.
The way that you understand your company's culture will determine how you communicate that to your people.
Your people are going to interact with you based on the way that you communicate culture to them.
You have to figure out what your focus is as a leader and then bring your people into that culture.
Your job description in the company and your responsibilities are very different.
How do you help your people understand what their roles and responsibilities are?
Clarity. Your people need to be absolutely clear of what they are supposed to do.
You have to realize that whatever part you play on the team, or in your company, is definitely going to either indirectly or sometimes directly affect the other players on the team.
Cheryl Bachelder says in her book that the work of the leader is to βcreate a work environment that yields superior results.β
QUESTION: Do you define success for your team in such a way that it is able to be seen at a 30000 foot view and at the same time be able to be taken in with bite-sized amounts?
If you are brought into your company as a culture shifter or culture changer, you have to figure out for yourself what success is.
What does success look like for you? What is the win for you?
As the leader, you need to define success in your head, then you go back to defining culture.
We are always affecting, changing, and adding to culture.

When building a team, you are the one the brings everything together. Youβre the one that has to make sure that your people have laser focus and clarity. You need to be at all levels of the process. When you are building a team you have to be thinking about culture, roles and success. When you can be very clear about that, your people will be less frustrated. Look at your team and ask yourself, βWhat is it that I need to do better with my team?β Look at your definition of success and ask, βHow close am I to getting this done?β

QUESTION: Are you a good Navigator?
It's really about making good decisions.
QUESTION: Who are the navigators in your field? Who are the people who chart the course well to get things done in the organizations that are like yours? Do you follow these people?
Hone in on making yourself better.
What are the things that you are best at? You need to capitalize on those leadership skills and use them to make others around you better.
One of the best parts about being a leader is that people expect you to buck the trends and challenge the status quo.
Challenging people needs to be something that you get really good at.
Everybody on your team is unique. As the leader, it is your job to make sure to inspire people in a way that they learn how to be themselves.
Learn how to be unique yourself. Donβt try to be something you are not.
Self-awareness is key to becoming a better leader. Helping your people in their quest for self awareness will set you apart in the eyes of those you lead.

If I really want to get the best out of my people, I cannot just worry about what they do at work.

When the people on your team become better, not just as a worker, but to their core, you will increase employee productivity, job satisfaction, and the overall well-being of the people on your team.
Happy employees are better performers.
Caring for the mindset of your people is one of the most important things you can do.
People can change. When you realize that your people can write a new piece to their story every day, you set them up to be influencers of others, ready to make an impact for other team members, and of course, the company as a whole.
Your job is to be there for your people and change them to their very core.

Let's face it, people are always looking for a reason to quit. Which is why, as Leaders, we have to give people a reason to be a part of our company, our team, and our lives in general.
The reason people leave their jobs much of the time is because they can't stand their boss.
It is definitely your job to make sure that people stick around to be a part of the company. Your company will definitely be put in a better position if they can keep people for a longer amount of time. That is, if they are in a growing environment and have a good culture of leadership.
Multiple studies show that people never really leave their companies, they leave their bosses.
A lot of people think they are leaders, but in reality they are nothing more than poor managers.
QUESTION: Do you know the behaviors that you have that other people dislike?
What I am telling managers out there is that if you want to keep good people, then you have to make them like you.
It is your job to inspire.

Give people a reason to stay. Give them a reason not to quit.
QUESTION: Are the employees in your company exiting as quickly as you are hiring them?
Let's say that your company sees a pretty high turnover in the first couple of months. If this is the case, you have to nip that in the bud, or else you are just going to keep wasting your time, the time of the people on your hiring committee, and also the people that are interviewing for the job.
QUESTION: Are you hiring the right type of person for the right type of job? You have to do both.

Education isn't everything. Just because you have a degree of some sort does not make you good at what you do.
You have to figure out what your hiring practices are and what the criteria are.
When you get the hiring practice right, and start getting the right people on the bus, then it's a lot easier to get them in the correct seat. If you get the wrong people on the bus, it doesn't matter what seat they take, it's going to be the wrong seat.
Probably the most frustrating thing for anybody is to be in a position where they think they do not have the opportunity to grow, or to promote.
It's only a matter of time before they will figure out a way to get out of their situation. That situation, meaning βyou as their leader.β
Your people need to know that you are on their side.
ACTION 1: Develop goals with them.
ACTION 2: Encourage people to continue their education.
ACTION 3: Act as a coach.
Remember, the growth does not always have to be a promotion. As long as you can add value to people, they will stick around and want to be a part of what you do. And this will make them better, you better, the team better, and the company better.

As the leader, it is your job to help people understand their full potential and help them move towards being better everyday. If you add value to your people, they will add value to others, and in turn everybody will get better. As a leader you are in the people business first. It doesn't matter what your job title is.
Andrew Carnegie paid Charles Schwab $1,000,000 a year to run his Steel company. Charles Schwab had no experience in the steel industry. But, Carnegie said that Schwab's ability to deal with people was worth the large sum of money. That's the kind of leader that you want to be. A people person who helps their team members excel, not just at work, but in life.

Your attitude matters more than anything else when you are talking about leadership.
Thoughts and actions matter. And, your thoughts are going to influence your actions, even if you don't think that they will, or you think you are good enough to mask what you βreally feel.β
Do you look introspectively at yourself?
If you think that you are doing everything right, and that there is just a bunch of mess around you, and that everybody else does everything wrong, then you probably want to check your attitude.
Look inward first, fix yourself, and fix your attitude.
When your boss wins, the organization wins.
Do you know your bosses goals?
If you understand your bossβs goals, you will be able to deliver the support that they need to accomplish the bigger picture.
Have potential solutions ready for your boss.
Never bring your boss a problem without bringing him or her at least two or three potential solutions.
Do you want to be an asset to your boss? They should be able to count on you to get things done, help them get their job done, and always be a person that brings solutions to the table.
If you can learn to embrace the stuff that nobody else wants to do, you are going to make yourself indispensable as an asset to the company.

Every decision that you make is going to affect somebody else.
If you want to become a rockstar wherever you work, become the person who solves conflict between people.

Do your due diligence to get things done and put yourself in a position to have an intelligent conversation to give your boss information that he or she needs, so that they can make a decision, and let you continue to get your job done.

Episode 33: Leaders Engage Conflict
If you have ever been in any type of relationship, of any kind, whether business or personal, you have run into conflict. The question is, how do you keep those relationships intact and continue to get better through each of those conflicts?
Clarify the expectations of relationships.
Conflict always arises out of a lack of expectations being met.
As a leader, itβs important to both clarify expectations and understand the expectations that your people have for you.
Always give the other person the benefit of the doubt.
Leaders never jump to negative conclusions. They donβt look for the worst in people, but instead they look for the best.
When meeting conflict head on, do it quickly, with good intentions, and if at all possible, apologize right away for whatever you did wrong within that situation to cause the conflict.
If you really want to fix any kind of conflict in your life, you have to be able to do it honestly.
If you get close to gossiping about somebody else, you are already on the wrong track. This is the worst possible thing you can do in a situation that has conflict.
Leaders donβt gossip, and they donβt criticize.
Negativity brings on frustration, and sends the situation into a downward spiral. Honesty helps to keep your reputation as pure as possible, and will definitely show others that you are making progress by choosing to both be honest, but steer everything towards positivity.
Give people the courtesy of meeting with them face-to-face. This goes for big conflicts and little conflicts, alike.
We need to hear people, we need to see them. We need to get as much of the experience as possible. Yes, it is uncomfortable for you, but if you really want to hit the conflict head on, do it face-to-face.
Bad communication is always better than wrong communication.
You can always go back and have another conversation.
Whenever something is positive, there are several means of communication. Whenever you are dealing with something negative with any of your team members, do it in person, and at the very least over tele-conference or the phone.
Never try to resolve conflict using formats that are non-interactive.

Leaders are paid to deal with the hard stuff. You are the one person who cannot shirk that responsibility. You want to engage conflict, and do it early. So, when conflict comes, do not avoid it. Always face the problem head-on, and do it right away. Be clear, and concise, and talk about expectations that were missed, and move quickly to alternatives to make the situation better.
Leaders do not allow stuff to fester and get worse. Keep the problem contained, and donβt let it infect the culture of your team or your company. Keep the reputations of your people in the company in mind, and always make everybody better for having talked with you. The biggest problems always give way to the biggest opportunity to grow, both for the people who are in conflict with one another, and for the team as a whole. You can do it!

Episode 32: It's All About People
The first thing that you have to do before training people is to have the right people on the team.
Leaders think about the people factor before all else.
Once you have the people on your team, then you can start to form a direction, strategy, vision, etc.

Getting the right people on the team is important, and removing people who do not fit can be just as important.

Leaders are in a relentless pursuit, not to fulfill the vision, but to get the right people and they continue to add to that team during the process of any project.
Building into people on a continual basis is the most important thing that you can do.

Episode 31: Leaders Change the Climate

In the context of changing the climate of an organization, or team, the leader never waits for permission to do so.
Leaders have to have a kind of self-confidence. They are looking for ways to push the team to higher limits, and risk breaking something in the process.
When you look for somebody who is permission driven, you are going to find a person that ends up saying βNOβ to some of the greatest ideas that could potentially change the direction of the team.
βIt is easier to ask for forgiveness than it is to ask for permission.β In the context of leadership, this is actually a good trait to have.
If everybody already knew where they were going and how to get there, there would be no need for you.

βOfficers Eat Lastβ is a phrase used by the U.S. Marines that effectively means servant leadership.
"The buck stops here" - a phrase that was popularized by U.S. President Harry S. Truman, refers to the notion that the President has to make the decisions and accept the ultimate responsibility for those decisions.
βLeaders eat lastβ and βthe buck stops hereβ are two parts of the same principle, which is the responsibility of the leader.
QUESTION: Are you making sure the people you lead have the things they need (time, resources, etc.) to get the job done?
Being a leader means serving more than others, and out-serving your people no matter what.

You have to get very familiar with, and live out the phrase βgot your back.β You always have to be looking out for your people.
If you find yourself in a position where you are wondering why nobody has your back, the answer is, because you never truly had theirs.
If you want to climb in leadership, the higher you climb, the more you have to focus on others.
Just because you are in the position, does not mean that you are a leader. Positional leadership is the lowest form of leadership.

When you are brought on by a company, or put in place by an organization, there is an informal process that each leader undergoes. Within the first several weeks, your people are going to judge you and decide whether or not you are worthy to be trusted, and worthy to be followed.
You have to prove yourself by the way that you look, act, and make decisions. You have to have all three.
Itβs not enough to keep the ship going, you have to make it better, faster, and more impactful.

Trust is never further away than the time you are willing to put into it. Take the time to build relationships, and put in the hard work.

Episode 30: Leaders Model Respect
We as leaders must remember that everyone on the team has talents that are unique.
If you were to write down a list of all of your people and their unique talents, meaning the talents that they have that others do not, what would those be?
QUESTION: Do you tap into that talent?
A good leader uses the talents of those around her, and more than that, seeks the counsel of people that have the talents that they do not.
Go to those on your team who have unique talents and ask them for their council. This in practice, is an act of respect.
If you are not a good listener then you have no chance of being a good leader.
You need to be better at listening, asking questions, and listening for the message behind the message that your employees are conveying.
Asking questions to everybody on the team, at all levels, encourages employees who would otherwise keep their mouths shut, to tell you their good ideas. Asking questions also encourages people at all levels to raise important issues that you as the leader might not be aware of. This gives you more opportunity to clarify what your goals and outcomes are, and allows you to keep people focused on the mission.
If you are not the kind of person who gives compliments to people, this one is going to be really important for you.
βIf anything goes bad, I did it. If anything goes semi-good, we did it. If anything goes really good, then you did it. That's all it takes to get people to win football games for you.β Paul Bear Bryant

When things go right, do you do your best to give all of the credit to others?
Leaders Value Opposing Viewpoints
If you do not welcome opposing viewpoints on your team, you are going to set yourself up for a very lonely road of leadership.
If you refuse to take the ideas of other people, they are soon going to stop giving you their ideas.
If you find yourself taking action on more of your ideas than the ideas of people on your team, you are probably not moving in the right direction.
The reason why opposing viewpoints are so important is that it sparks discussion.

Leadership really is about respect. In fact, if you want to get a good understanding and a clear and concise understanding of how important it is, look no further than John Maxwellβs 21 Irrefutable Laws of Leadership chapter 7β¦ βThe Law of Respect.β When you start from the premise that you are going to both respect the people that you lead, and give them a reason to respect you, it creates something pretty cool. Without respect, your team will fall apart. People donβt want to follow others that they do not respect. Practice respect, and it will raise your leadership lid.

Episode 29: Leaders Fail More
Leaders can really only do a couple of things. They can use their actions and the way they view life to inspire others, or they can discourage others.
You canβt go AWOL. As the leader, your people need to know where you are and what you are doing. They need to use you as the guide to what needs to be accomplished.
It is all about building relationships, and getting ready for what is to come. The best way to do this, is to have people on my side, and the best way for me to do that is to help them know that I am on their side.
You have to be visible more than just to pop in and let people know what they need to do.
Your main job as a leader is to build relationships and add value to others.
QUESTION: What are you doing to be intentional in your relationship building? Are you creating opportunities for engagement with the people who look to you for management and leadership?
There does have to be some kind of boundaries, but as the leader, you have to create those boundaries, care for your people, and help them become better in the process. You can't do that unless you are engaging with them on a personal level.
QUESTION: How are your personal skills? What are the people skills that you need to work on? Who can you ask on your team to be honest with you about what you need to change regarding your visibility to the people you lead?
You need to give your team a reason to follow you. Nobody likes somebody negative.
QUESTION: If I were to ask your team what kind of outlook you have most of the time, what would it be?
You have to be ready to help people see the potential for winning.
One of the ingredients is having self-confidence.
QUESTION: What are the things that you are afraid of right now? What are the boogeymen that you have to face up against to be self-confident?
This does not mean that you will not experience losses, but it will make you a better person in the process, and help you to keep going when you don't want to go anymore.
Leaders are always looking for the potential negative pieces of the puzzle, and look for traps that might slow the team down. Leaders are about getting the job done, and doing it with others by their side.
It's important for you to give off and exude that self-confidence, but in a qualified manner.
The Peter Principle says thisβ¦ In any organization, most of us are going to βrise to the level of incompetence.β
QUESTION: Are you willing to be unwavering in your quest to become the best?
You have to accept nothing less than your very best. As soon as people are relying on you, you just don't have to be good, you have to be great.

QUESTION: What do you not do that you have to add to your regiment to make sure that you are the best?
Because if you don't:
1) you will get fired because you will be outed for not getting the job done,
2) you will keep your positions and destroy all of the people that look to you to make them better⦠which is even worse.
Harsh, yes. But, everything rises and falls on leadership. And, if that is the case, then the success of your people as individuals and together as a team has everything to do with your ability to shape them for the future, and make the right decisions to help them and the company succeed.

The bottom line is this. You have to be willing to fail. Leadership is not about being comfortable, it's about making change. And the way that you make changes you go against the grain. You have to be ready to step out of your comfort zone and screw it up a time or two.

Whether you are at the beginning of your career, or the middle, or you are getting ready to retire, you can make an impact in your job.

If you can define the legacy, you can start to live that out today.
The only way that you can develop a legacy is by building credibility as a leader.

Your legacy, the one that you walk out on a daily basis, has to include people. Thatβs what leaders are all about.

When it comes time to make a difference, anybody can do that.

One of my favorite books, in fact it is in the top five on my top 50 book list, is a book called, The Magic of Thinking Big: Chapter 2 - βExcusitisβ - For every excuse you have, you can and should turn it around and look at it as a reason.

You are never going to know exactly what you are called on to do. If you are in the mindframe that you are ready to take action, you will be just fine.
Leadership interdependence is, leadership that is not handled carelessly; that which is shared, but never given away.
If you truly want to be a person of influence and a leader that others look up to, resolve today that you are never going to put the blame on somebody else. Period.
The responsibility falls on you.
Roving leadership demands discipline. Discipline is what it takes to get the job done.

If you are the person on the team who chooses to have the hard conversation about discipline, people will start to rally behind you. Just you watch.

What it comes down to is the condition of your attitude, and the level of competence that you have. These two things together will shape the experience that both you and the people at your company have when it comes to your leadership. When you choose to get rid of excuses and couple that with living in the sweet spot of discipline, this will make you more apt to being an effective roving leader.

Episode 26: Leaders Promote Emotional Intelligence (Part 2)
Part 1 Recap:
Emotional intelligence - It is βyour ability to recognize and understand emotions in yourself and others, and your ability to use this awareness to manage your behavior and relationships.β Emotional Intelligence 2.0, Bradburry and Greaves
Self-awareness is the ability to understand yourself as you really are.
Social awareness is what helps you stay focused and absorb the important information that will help you be relational.
Every day we are both put in a position to trust others, and ask others to trust us.
To build trust, you have to learn how to manage your relationships.
Relationships are like cultivating a garden. Building trust takes time.
Reflection Exercise: Think about the relationships in your life that cause you to trust. What are you missing in those relationships? What do you need to do to take that relationship to the next level?
Another thing that you can do is actually ask people how you can gain more of their trust. And, when you ask, actually listen to their answer.
Avoid arguments at all costs. There are no winners in an argument, only losers.
With that being said, leaders DO have the tough conversations. The other side of arguing would be to totally disregard the conversations that need to be had. But, that is the art of leadership.
QUESTION: Are you calm and effective in the way that you handle tough conversations?
The βone minute reprimandβ - One Minute Manager
Tough conversations come in the context of what should already be good and positive leadership on your part.
Tough conversations usually happen on multiple occasions for one topic. The first conversation is helping them to understand the changes that need to be made. But the second conversation is always more important. It is the conversation where you come back and help them understand that they have made the change successfully and that you are happy with their performance. Or, you have a follow-up conversation to let them know that they still have to make changes, whether big or small.
You have to have the interest of your people first and foremost. If they know that you are trying to help correct their mistakes or errors for the sake of the team and also their ability to get better at what they do, they will want this kind of feedback.
When people know that you mean it, and that you want to get better at leading them, they will invite it and appreciate it.
MOβs FINAL THOUGHTS:
Start treating people like individuals, while at the same time not losing the team aspect of everything. Everybody understands communication differently. There are some people on your team that you need to reevaluate, to see if you have been treating the relationship properly, and giving it the kind of attention that you should be. Always be promoting a healthy bottom line, both in production, and relationships that you have with the people in your team. Having both will set you up to be effective in leadership.

Learning how to communicate in business will either catapult your company into the next level of productivity, or bring it down, and make life difficult for everybody.

QUESTION: Are you willing to do the things that others wonβt, when itβs not fun anymore?
The downside for functional communicators is that these people believe that there is a right way, and usually the right way is their way. So, they can end up alienating others that they donβt see things the way that they do.
QUESTION: First, what kind of communicator are you? Secondly, what kind of communicators do you have on your team?
When you realize that people are unique and different on your team, then you will get less frustrated when people donβt understand you.
When you can communicate with people from all four of these styles, it is going to make you more in tune with the needs of individuals, the team, and even the company.
Blessed are the flexible, for they will not be broken.
If you can build your roots deep with all of these different styles on your team, you might bend, and the hurricanes of life might come at you, but you will never break because you are continually letting the relational roots get deeper and stronger.

This week my encouragement for you is to write down on a piece of paper the people on your team and try to figure out what kind of communication style they have. Start viewing your people as unique, knowing that you need to meet them where they are at. Take a few moments to do that and I would venture that it is going to raise your communication skills, and build those roots with your team members.

Episode 24: Leaders are Multipliers
Leadership is not about being the smartest person in the room. It doesnβt matter how smart you are, if you donβt have people around you to get the job done.
βLeaders who don't listen will eventually be surrounded by people who have nothing to say.β - Andy Stanley
If you want to be a great leader, you have to help people take your lead.
The first thing that I look for in others is something that they can bring to the team that I donβt have.
Hereβs the real question. Can you keep your mouth shut long enough to let other people give you their ideas? Because I can tell you, there are a lot more ideas than you think in your company.
Itβs not just enough to listen to somebody, you have to be able to hear them as well. There is a difference.
Listen to hear. Donβt listen to respond.
You have to remember that the only reason that you are the leader is because people have chosen to follow you. Otherwise, you are just a glorified manager. And if you want people to follow you, they need to believe that you understand them. They donβt care how smart you are, or how smart you think you are.
Your job as a leader is to do more than listen, itβs to hear what your people are saying, not filter it through what you want to hear. Get your ego out of the way and start listening to people more.

Nothing will be more important than developing your people.

QUESTION 2: When is the last time that you recognize somebody for the great work that they are doing?

Your people already know your weaknesses.
So, if you are not honest about what you are good at and what you are bad at, trust me, I will know very fast by listening to what your people say about you.
Andy Stanly says that the higher up in the company you are, the further removed from reality you are.
The best thing that comes out of the self-assessment exercise is that I hope leaders at that point realize that they need to lean on others.
Remember, leaders who strive to bring out the best in others also need to lean on those people and let them excel at what they do.
Every obstacle will be seen at new angles when you let others apply their thoughts and resources to those problems. You can only think one way.

If you want to be a multiplier of everything around you, you have to take the focus off of yourself. Always remember that when you push her focus outward, it leaves little room for you to be selfish. We want the best people. Thatβs where a leader's pride should be, in his or her people. Because we never want to forget what the great coach John Wooden said, βthe star of the team is the team.β

Episode 23: Results Begin with the Leader
Some people like the term, the new normal, but the reality is that we need to learn how to do things different now. It's not going to be the same.
There has never been more demand for the products and services that you and your company give, it is just a matter of whether or not you are willing to do what it takes to move your team to the next level in this new world.

Leaders are only as good as the people on their team.
If you want to be a good leader, and eventually a great leader, you have to shift your focus to not just the team, but βeffective teamwork.β

Three steps to help the decision-making process:
1) Leaders Utilize Resources
These are the most valuable resources around us.
Who are the three most successful people that you know in life, PERSONALLY?
βYou just have to be good with numbers, and with people.β The Pursuit of Happiness
You have to be good at your craft.
You have to be good with people.
There is no great leader who is not great with people.
There is no way that you can be an effective decision maker if you donβt have the right people around you. If your people dislike you so much that they do not give you the information that you need, then there is no way that you will be able to make decisions to better the company in any way.
QUESTION: Do you involve your followers in the decision-making process?
When you utilize the resources that are right in front of you to get as much information as you can, you inevitably improve your ability to make decisions.
2) Leaders Utilize Schedules

You cannot manage time, you can only manage yourself.

When we start to figure out what is and is not important in business, life, and everything for that matter, it will start to affect your decision-making process.

3) Leaders Utilize Uncertainty
The problem with life is that there is a lot of uncertainty.
Leaders thrive on uncertainty, because it creates opportunity to make a positive impact on the people that they lead.

Episode 20: Your Winning Support System
Leadership is all about teamwork. There is no great leader in the world who does not have a great team. The whole idea of leadership is that it puts you in a position to add value to other people.
Itβs not as easy as just saying, okβ¦ i have five really good friends so it looks like i have my support system. This process is probably one of the most tedious parts of the leadership journey.
You are the five people that you hang out with. One of my financial mentors once asked me, βMO, if you hang out with bank robbers, what do you think youβre going to end up doing?β If leadership is influence, we are allowing ourselves to be led by people every day.
QUESTION 1: Who are the people that you are allowing to have leadership and influence in your life?
If you want to be rich, then you have to hang out with people who are rich. If you want to be a good baseball player, you have to hang out with other people who love baseball. If you want to be a great ballerina, then you have to hang out with others who share your enthusiasm.You are the five people you hang around with, period.
QUESTION 2: Look at the five people that you spend the most time with. Are those people either good leaders, or people who at the very least aspire to be a leader?
So the bottom line is, you are the one who chooses the people you hang out with. If you donβt think that you are getting the results that you want to, then you have to change the people that you hang out with.
Just because you have a support system right now that you think is pretty good, doesnβt mean that it is going to be the same people in that support system in the next five years, or year, or maybe even sooner.
You have to continually build that support system to reflect what you want to do in life. So, what do you care about?
I spent years developing my support system. And, without even knowing it I have categorized the people in my support system into three groups. And I would recommend that each of our listeners did the same thing..
coaches and mentors in your life. You need people who have done it longer than you, and have some fruit on the tree.
You canβt just want to be a leader. You have to find people who are leaders in whatever field you are trying to be effective in. If you donβt have people speaking into your life, then youβre not doing your people any good.
influencers. These are the people who should be like-minded when it comes to issues.
not be focused on this category of people too much. Just know that as your leadership influence grows, people are going to want to seek out your advice a little bit more.
The most important thing to remember is that the entire reason that you are a leader is to add value to other people. So, as you are choosing your inner circle, the support system, you have to ask yourself two questions:
Leaders are always looking first to give value to others. If you continually give to others, then you will inevitably get the things that you need from those relationships.

You have to make it happen. You have to help people do the things that are difficult.
Leaders are the ones who get people on the bus. That is what Jim Collins says in his book, Good to Great. But more important than that is once they have people on the bus they help them foster commitment by getting them in the right seat, so that they can succeed.
QUESTION 1: Do you foster a culture that helps people commit to the process that you have in mind?
Leaders are always the first one to make the decision.
Michael Jordan once said, βThe heart is what separates the good from the great.β
QUESTION 2: Have you given your decision to long-term success enough thought? If I would ask you today to lay out the big goals in your life, would you be able to do it?
There is no way you are going to achieve your goals if you donβt get moving.
Your team is only going to do what you demonstrate to them.

This was a lifelong mantra of the great receiver, Jerry Rice. He got up every morning and renewed his decision to success by taking action.

I can tell you right now that you will have no shortage of obstacles to success along the journey. There is going to be a time in your life, if you have not already reached that point, where you want to give up. John Maxwell says, βEverything rises and falls on leadership.β
It is the sole responsibility of the leader of the team to define what success looks for everybody else.
You canβt really do anything until you define what success is.

There is not really anything you can do until you know what the goal in mind is. This of course is true for life, both personal and business as well.
Glenn Llopis said in an article he wrote in Forbes Magazine, βLeaders in the workplace must recalibrate their definition of success so that itβs based on the opportunities and advancements they create for others and not just themselves.β
Successful leadership is something that happens naturally when a leader focuses on the true impact of his or her actions.
In the blueprint of success, if you donβt take the time to define it, you gonna do to two things:
Youβre really going to hurt people.
Leaders promote success for the team.
It is the leader's job to promote the success of the team.
If something is going wrong, it is nobody's fault but your own. If you start to put the blame on other people, you are not the leader.

Nobody is going to do it for you. Most people are trying to stay as far away from problems as possible. For others, those who are not leaders, problems just get in the way. But for the leader, every problem is an opportunity.
QUESTION 1: Do you view your problems as a challenge? As a way to get things done?
βIt is better to solve one problem five different ways, than to solve five problems one way.β George Polya
You cannot be a βmy way or the highwayβ leader. You will slip into management mode.
When you are looking for problems, you always need to keep your ego in check. Sometimes, as a leader, you are going to be the problem.
Just because there is a problem, doesnβt always mean you are going to have the solution right away.
Keep your thinking in the right direction. There are a lot of problems out there waiting for you and you need to address those problems.
Leaders need to take the initiative to ask the hard questions. Look for areas in your company that others refuse to explore.
Do what others donβt. Do what others wonβt.
Itβs easy to get bogged down in the little stuff. Leaders are always evaluating and reevaluating. In fact, Andy Stanley says, βIf it is worth doing, it is worth evaluating.β
QUESTION 2: Are you evaluating to find out what the major issues are? Can you distinguish them from the minor issues?
βLearn how to separate the majors and the minors. A lot of people donβt do well simply because they major in minor things.βJim Rohn
Take a few moments to evaluate what the major things that you should be focusing on at your company.
If you wake up every morning and know what the major vision or goal is in front of you, you are going to be at a huge advantage. The best leaders in the world have a laserlike focus on the priorities that they need to fulfill to get the job done.
ACTION POINT: Major on the majors. You canβt do this unless you write it down.
The only people that I need on my team are those who solve problems.
βDo you need more clarity on that point?β By asking this question I give the problem solvers on my team the ability to ask questions and let me know whether or not I am making sense.
When you ask this question, you have to be very deliberate and sincere about that question.
How can I tell if somebody is a true problem solver?
Sometimes you are going to think that you have the right people on the team when you actually do not.
Look for the following people:
Look for the problems, then find out what the biggest problems are and put your biggest problem solvers on the forefront. This is the formula for lasting success.

Itβs not good enough to just be in a leadership position. The way that we raise our leadership ability is that we tackle problems. When the going gets tough, thatβs when the leader gets going. Thatβs when you are going to put yourself in the position to either bring the team up or push the team down. Look for the big problems and then get people to come alongside you.

This is where leaders really have a chance to separate themselves from the pack. Meaning, you need to learn what it means to view your team in your situation from a higher altitude.
Thirty Thousand Foot View: Leaders have a keen ability to see both what is going on, on the ground, and from a higher level. They have thought things out, and have a better sense of what is to come, based on what they have already seen. This is where experience and intuition come into play.

It's impossible to think about yourself, and your people at the same time.

If you walk on to a team and expect people to trust you, to say the least, you are probably going to be met with some kind of resistance.
How do leaders focus on first giving Trust?

Leaders Give Authority To Their Team Members

REFLECTION QUESTION 2: Leaders, is this how you run your ship? Do you have sense enough to pick good men and women to get the job done? Do you actually restrain yourself from imposing your wonderful ideas of how to get stuff done, and let them actually do their job?
Get people on your team that know what they're doing, hand over REAL authority, and actually get out of their way. Your team will be unstoppable.
REFLECTION QUESTION 3: βWhat would it look like for you to give away real Authority to your team?β
When I say unleash your team and get out of their way, I'm not saying that you shirk your responsibilities. Instead, increase your accountability to your team by allowing them to have the responsibilities they should have.
Enlarging others makes you larger.
When we allow people to be responsible for their actions and projects, we give them the ability to both take the credit, and own up to the mistakes.
REFLECTION QUESTION 4: Do you give away responsibility to those in your care, without shirking the accountability piece?
MOβs Final Thoughts: Remember that the leadership journey isn't easy, but it really is simple. We make it more difficult that it needs to be. The most important thing that you can do for our team is begin with a culture of trust. And, my hope would be that you take a counterintuitive approach to leadership. Donβt demand trust from your people. Itβs never too late to build trust. Itβs never too late to build that foundation. Trust your team. Give away authority. Give away responsibility.

While serving the team collectively, never forget to treat people as individuals.
All people are different. We all have particular strengths and weaknesses, likes and dislikes. We need to recognize each person for his or her unique qualities.
Question: Are you adapting your leadership style to each individual person?
Take the strengthsfinder assessment. The first step in helping people on an individual level is to know your own strengths. The next part is to meet them and lead them from their perspective and not yours.
This is why leaders exist. They do what others can't, or will not, do.
If you want to be a leader you need to understand your people.
If you do not love people then you are not going to be an effective leader.

Find ways to appreciate your people.
Leaders love people because theyβve done the work internally to recognize that everyone has value, everyone has something to contribute, and everyone deserves to be invested in. The byproduct of loving them well, is that they will be inspired and more effective. But only sincere love does that.

You canβt lead if there is nobody following you. So, think about that, and then apply the quote, and you have a recipe for great leadership.
Leveraging is about βmaximizing your advantage.β

Put your people in a position with the maximum amount of resources, without wasting those resources of course, so they can get the job done.

Henry Ford got people around him who were smarter than he was. βIβm not successful because Iβm the smartest guy in the room, I just make sure to get people around me who know what to doβ. And THATβS the essence of leadership.

As leaders, we all know that people are our biggest asset. John Maxwell said in his book, The 21 Irrefutable Laws of Leadership, that if you get the people for long, nothing else matters.
Nothing is more important in your business than people. In fact, it doesnβt matter what company you work for, or alone, people ARE your business.

If you donβt have a coach in leadership, youβve got to get one! The way to get these three Lβs ingrained in who you are is to walk alongside other leaders. Donβt go at it alone. Leadership can get lonely. Thatβs why you need other people alongside you. If you take these three Lβs and start applying them, you will start getting some great results.

There is a difference between living in your strengths and leading with your strengths and both are important.
Living IN your strengths:
This is about you personally living in your strengths and doing the things that you are best suited to do.
I have always kept to the belief that we should try to live and work in our strengths zone. And the reason for this is, itβs going to keep you thriving, and keep out a lot of the frustration.
It is perfectly okay to not pay a ton of attention to the stuff that youβre not really good at. Which, is why the strengths Finder report is so important. If you have a list of 34 strengths and you have a top five, then you also have the bottom five.When I got my report, because of my personality of course, I skimmed over my top five strengths and immediately looked in my bottom five. I had to continually come back to my top 5 strengths.
Leading WITH your strengths:
Leading with your strengths is where leaders make their money, and by money I mean⦠Impact.
Leading with your strengths is about identifying with other people and utilizing your strengths to help others live in theirs.
Iβm always trying to find out the better way to be the best βme.β Iβm never trying to be somebody else.
I have strengths of my own. You have strengths of your own. The chance that we all have the same strengths is very minimal. Focus your time getting better at what you are already good at.

You are not in control of your circumstances but you are in control of your attitude and the actions you take.

Question: What if someone doesnβt know if they can do it and doesnβt have people in their life that believe in them?
Answer: I have enough people who criticize me. I need more cheerleaders. Those are the people I bring into the process.
Action Point: Remove people in your life that are not the cheerleaders. Gently and lovingly put distance between yourself and other people that are not on your team.
Reflection Question 4: Are you doing the things in life right now that are helping you to understand what it means to be the best you? Are you bringing those people along with you to help you get those things done?
What is your team? How does it look? What are you doing to better that team on a daily basis?

If you are already asking, βAm I a failure?β, the answer to that is, βNo! Be ready for the obstacles and be ready to respond to them appropriately. We will get through this journey together. You are not failing. You are doing great. Just take the next step.

No matter where youβre at in the leadership, no matter where your leadership intuition is, donβt lose heart and ask good questions. Ask a couple people you trust, βAm I an intuitive leaderβ? Your people know you and will know how to answer you. Somebody is always watching you as a leader. When you are a leader there are people that need you to make good decisions, because your decisions good or bad will affect them. So, ask the right questions. Keep the journey going. Work on the leadership lens and work on the intuition factor. You will start seeing fruit.

Answer: Effective goal setting comes down to asking yourself more questions. You have to set aside time to reflect and be honest with yourself about two things:
