We’ve all heard of AI (Artificial Intelligence). But there is a different kind of AI that can have profound effects individually and professionally in our lives and in our workplaces.

I’m talking about Appreciative Inquiry.

“What is this”, you might be asking.

Well, let me explain a bit of the background and then we’ll explore how to use AI as a shortcut into a more appreciative work and life existence.

Have you ever wondered what a life coach, an executive coach, or a leadership coach does?

Do they consult, mentor, train, guide, counsel, cheer? What is it that coaches actually do?

Well, different coaches do different things and some of those I’ve just listed. You may have also heard that coaches don’t have any of the answers, but they do have all the right questions.

Yeah, it’s kinda hard to imagine paying someone to just sit there and listen and every few minutes ask an “empowering question.”

“I’ve got friends and family and a therapist that can do all that for me, Mr. Shortcut Man.” I hear you, you do.

The problem is friends and family don’t sit quietly and listen. They want to give you advice and tell you it’ll be alright. And your therapist wants to know where this is all coming from, and they’ll have you looking all the way back into your twisted and tormented childhood.

Ok, we’re not all coming from a twisted and tormented childhood. But some of us are, and those folks really could seek the help of a good therapist.

Coaches on the other hand? We’re more like travel agents.

Last time we unlocked the secrets of gratitude. And though many interesting ideas and research came up, I think I might have left you on a little bit of a cliffhanger.

Typically, I present some actions or behaviors on how you can execute the ideas presented, and I didn’t do that, so I feel like I own you one.

Today we explore some of the ways to “do” gratitude.

But before we get into it, if you haven’t already listened to the previous episode Beyond Gratitude, then I encourage you to do so. It will give you a good grounding for what we uncover today.

Alright. Are you ready? Let’s get started!

You've probably heard of the 5 Whys Method. It's the exercise that has you ask 5 “Why” questions to help you get to the root cause of a problem.

We typically use this method of questioning for troubleshooting issues, quality improvement, or process analysis.

It goes something like this:

We are behind schedule with updating the training program again this week. Why?

Because we don’t have time to make the updates to the training program. Why?

Because it takes a long time for us to enter the HR data into the spreadsheets. Why?

Because each week, some of the data is either missing or incorrect. Why?

Because it is prone to human error because the entire process is manual entry from paper forms. Why?

Because we don’t have an integrated software system between the HR and Training Departments.

Now, looking at purchasing an integrated software system may seem like an obvious solution to an ongoing problem, but oftentimes we simply try to bandage the symptom (in this case, not enough time to perform a task).

By now, you’ve probably heard the term “quiet quitting.” It also goes by the possibly more accurate and certainly more comical term “acting your wage.” Though these terms are new, the idea is not. We’ve gone through decades and decades of people doing their jobs. Nothing more, nothing less…just doing the job they were hired and get paid to do.

And we, as leaders, should be grateful for that, not disappointed in their behavior. After all, we lured them in with a specific job description, we carefully interviewed them and they told us that they could perform those duties, and then we decided to allow them to take that job. And in exchange we would pay them to complete the tasks outlined on that same job description. Seems like a fair deal.

So why are we suddenly surprised when people are not going above and beyond, not going the extra mile, not seeking more responsibility, not working longer hours, and not putting in 110%?

We’ve all had them. Dark, dank, depressing cloudy days. And they always seem to come at the worst possible time. You wake up late, you have to skip breakfast, you run into heavy traffic, aaand you’re late for your important meeting. Ugh. Why does it all happen at once?

Let’s face it, no matter how wonderful life is, we all have days that aren’t sunshine and unicorns.

In our last episode we looked at the first two parts of executing a Blue-Sky Paradigm – Determining what the particular cloud is and then moving to gain a new perspective.

Today we look at the remaining three practices of the Blue-Sky Paradigm. Let’s get started.

Make it RAIN. Sometimes your thoughts, feelings, and mood can be especially challenging to deal with. And when it’s more than you can bear, you might want to pour down a heavy rain of judgment on your problems to drown them out. But how can we do that productively?

Let’s face it, no matter how wonderful life is, we all have days that aren’t sunshine and unicorns.

And that’s fine, because if all of our days were filled to the rim with awesome, amazing, and out of this world experiences, we wouldn’t be able to truly appreciate all that we have. So, a cloudy day here and there really isn’t all that bad, and with practice we can learn to welcome those days and embrace what comes.

Hello and welcome to Unlock the Shortcut. I’m Jimmy Glenos, the Life & Leadership Locksmith. Today we are going to unlock how to generate more positivity in a negative world. We are up against some pretty strong forces here, so we are going to need a powerful counterattack. Are you ready? I’ve got the keys. C’mon, let’s unlock the shortcut.

Positivity is the practice of being, or tendency to be, positive or optimistic in thoughts, attitude, and actions. It is also being calm and composed, finding peace and passion, and generating energy and enthusiasm.

This sounds like a beautiful way to live and sometimes we can actually find ourselves in this blissful state. But usually, it doesn't last as long as we’d like.

Why? Because we are surrounded by a lot of negativity in our everyday lives.

Hello and welcome to Unlock the Shortcut. I’m Jimmy Glenos, the Life & Leadership Locksmith. Today we are going to unlock how to find that elusive pot of gold. We all know the story of a pot of gold at the end of the rainbow. It’s a fun tale, but do we ever actually find it? And is there a shortcut? I don’t know about you, but I’m ready to get started. Let’s Unlock the Shortcut!

As leaders, we all know we have to set goals to get where we want to go. Even if we don’t know where that is yet, we need to create a vision of where we want to be and how we are going to get there.

And if you’ve been keeping up with the leadership and management tools and guides, you also know that to be successful you need to set SMART goals.

SMART goals are a great way to be sure we create goals that are specific, measurable, achievable, relevant, and timely.

Without a vision of what you want to accomplish at the end of all your hard work, it’s hard to get motivated to start anything at all. SMART goals set you off on the right path.

But what do we do about all the days in between the starting point and the finish line?

How do we keep motivated each step along the way?

Change.

Sounds painful, right?

What about growth? Does that sound painful?

Well, to some of us, growth does sound painful. In fact, you’ve likely heard the phrase, “growing pains.”

Funny thing is, we never use the term “changing pains” which would be much more appropriate, since most us hate the idea of change. And we really dislike having to go through the stages of change.

So, if all growth is, in essence, change, and we are ok with the term “growing pains”, let’s just replace the word “change” with “growth” and everything should be fine and dandy, right?

Well, sure! But it’s not that easy, is it?

What we need is a shortcut.

Happiness is one of those things we all need, we all seek, and yet sometimes (oftentimes) we struggle to find it. We search and search and search. We look in all the right places. We try positive thinking, morning affirmations, self-help, self-care, setting and achieving goals, planning and going on vacations, and all the other things that are supposed to make us feel better.

Well, here’s the thing, dear listener. We’ve been looking in all the wrong places.

Often, we feel so rushed, so anxious, so busy we forget to look up and see how good life really is.

We take for granted all the skills and talents we possess.

We take for granted all of the people who help us each day achieve what we would not otherwise.

We take for granted those who supported us when things looked hopeless or so far away.

We even take for granted all the world provides including sunlight, warmth, water, food, shelter, and so much more.

You’re getting ready to close business for the day and you’re feeling a little sluggish. You’re not terribly tired, but you are feeling like you could have brought a little more something to your staff, your meetings, your customers.

You didn’t lose any sales or make anyone cry today but you can’t quite put your finger on what it was that was missing to make it a more meaningful and satisfying day.

Was it the two donuts for breakfast? Was it the not-so-healthy lunch you scarfed down at your desk like a hunchbacked ogre? Or maybe you forgot to take your vitamins this morning.

You’re finishing up a presentation and you feel like you could have done better. Sure, things went pretty well. You didn’t pass out or throw up at the front of the room, but you know it wasn’t your best work.

So afterwards, you ask a couple of colleagues for some feedback. Of course, they regale you with praise and congratulations on what a great job you did.

Not exactly what you were looking for, so you ask again. “Come on guys, give me some feedback on what I could have done better.”

Now they may say things like “No, really you did great!” or “I think everyone really enjoyed your presentation.”

Why is it so hard to get good feedback?

Well, let’s be honest. Being asked for feedback kind of sounds like a trap, right?

You’re in a meeting with your team and you’re delivering some news that will likely not be well received. You’re not going to be able to have the annual company dinner party this year because the current budget cannot cover the costs.

After the groans and eye rolls begin to subside, you go on to deliver even more bad news.

Needless to say, the meeting does not elicit any positive or motivating vibes…at all.

But this meeting did not have to be all doom and gloom. There could have been a silver lining, a glimmer of hope, an opportunity to learn, to grow, and possibly even transform.

But how?

You’re at a conference. (Ok, let’s pretend you’re at a conference because no one is doing these right now.) So anyway, you’re at a conference and you meet someone you really enjoy talking with and you want to be cordial and supportive. You know that connecting people and showing value is a great way to build relationships.

So you decide to connect your new friend with an old one who is a perfect connection for them and can help in a big way.

You’re all excited about making this connection and you vow to your new friend that you will make that connection tomorrow afternoon over LinkedIn.

But then you go to look up your old friend and you discover that they are no longer in the same industry, job, or even country since you last spoke with them. In fact, it looks like they would not be a good connection for your new friend.

Dang, what to do now?

You’re watching a video of a vendor pitching their latest product, but the audio is about a half second behind the video. You’re slightly put off by the misalignment, but you can handle it.

It’s kind of like watching a poorly dubbed kung fu movie from the 70s, but not nearly as entertaining. But as it continues, it becomes super annoying to watch and listen to because the timing is so far off, and quite frankly, you’re losing interest in what they are selling.

After about 53 seconds you decide to turn it off and do something else. Why?

It’s fourth and long with just two and a half minutes left in the fourth quarter. You have the ball on the fifty-yard line and you are behind by three points. What do you do?

Not an easy decision. But think about what got you here. Which players were instrumental in bringing you this close to victory? Which players will get you in the win column? And do they play offense or defense? Or do they play on special teams?

No matter how you break it down, all players and teams are critical to success in winning a football game.

You’re walking through the halls of your workplace offices, as you do every day, and you see that people are quietly keeping at their work and looking rather productive. You turn the corner and find two employees in a conversation, and as you get closer you realize they are actually in a bit of a heated discussion. You don’t want to pry, so you turn around and head back to your office.

Let’s face it, confrontation is not your strong suit, and you really aren’t in the mood right now to settle a workplace dispute. Plus, these are adults. They can figure it out, right?

But why are they arguing in the first place? You’re a good, strong leader. You should have seen this coming. What happened? Do you need to be stricter with policy? Do you need to get in and manage more acutely? Or have you not been paying enough attention to your people and the company as a whole?

It could be all of these things, or it could be none of them. But one thing’s for sure. You need to get a better grasp of what is going on in and around your people because your and their success depends on it.

You’re anxiously anticipating getting everyone back in the office. Human Resources is about to send out the email communication dictating how people will be coming back to the workplace. You’ve read the communication and you’ve talked with a few of your peers. Everyone is on board, but you also sense your remote workforce is less than eager to get back in the office.

So what are you going to do to create a sense of trust, belonging, and safety? More importantly, how are you going to convince your team they need to get back into the old routine of coming into the office each day?

Change is hard, and as leaders, we all need to deal with change before our teams do. We need to understand the four stages that people go through and how to handle each stage effectively and empathically.

So what are the four stages of change? Let’s consider change like it’s a four-room apartment.

Contentment, Denial, Confusion, and Renewal.

You’ve asked one of your direct reports to see you in your office. It’s about a recent mistake they’ve made and you want to provide some feedback and maybe a little coaching. They enter the room sheepishly and slump down in the chair opposite your desk.

You don’t want to beat around the bush, so you ask, “What the heck happened with the Smith account?”

They remain quiet and then softly reply, “I thought it was the right thing to do.”

You are getting a little hotter now and shoot back, “Why would you think that is the right thing to do?”

If you’ve been on either side of this conversation, you are not alone. We all have been either the give or receiver of what some people call “feedback”.

Obviously, these are just the opening lines of a more crucial feedback conversation, but notice how this all started?

It began with an accusatory question and continued in that same fashion.

You can imagine this conversation did not get much better after this opening gambit.

So what happened? And how can we do better when we seek answers and want to provide good feedback and coaching?

You’re in a meeting with your team and you have a great idea. You share it with the group. Everyone loves your new idea. A little bit later in the meeting, you have another great idea. You share that one with the group and they like that one too. The meeting continues and you have yet another great idea and you share it with the group. They go along with this one as well, and you feel like you are on top of the world.

The meeting ends and you leave energized, excited, and ready to get to work on your new ideas!

But how does the rest of the team feel? Do they share your energy and excitement? Do they want to get to work on your new ideas? Or do they feel like they’ve just been run over by you and your strengths of creativity and imagination?

You’re thinking about your work over the past week, or the last challenging conversation you had with your child or your parent, or maybe you’re thinking about the future and how to achieve your most audacious goals.

You’re probably also thinking is, “Why do I keep making these same mistakes? Why is this so hard all the time? Why don’t I know what I want and how to get it?”

These are great questions! And it totally makes sense to be asking them, because you know you can do better and you want to do better. So you decide to read that self-help book that’s been sitting on the shelf for months, probably even years.

Better yet, you decide you’re going to buy the latest, most popular self-help book written by one of the top coaches in the world. That’ll do the trick.

Really? You’ve been there before, and you’ve already done that… a few times. It didn’t stick.

You find yourself in a heated discussion with a close colleague, a direct report, or maybe even your spouse or partner. You’ve been going back and forth about who is right and who is wrong. And it appears things are not going to get better any time soon.

We’ve all been there, and it stinks.

We want to settle things amicably. We want to keep the relationship trusting and healthy. And yet, we can’t quite let it go. We must prove our point. We must prove we are right!

It’s a pretty sad condition we have put ourselves into. Battling with people who are supposed to be friends, our coworkers, our loved ones.

Even though we know it’s stupid, we just can’t seem to let the other side win. We might be seen as weak, or incompetent, or scariest of all, that we might not know everything about certain topic.

We all have something that we are really good at. Some of us are excellent innovators, others are fantastic connectors, and some are amazing producers.

All of us have specific skills and strengths to do what we do and do it well. But what is your superpower? What is that one thing that you do better than anyone else? That thing you can’t easily describe, but you do it effortlessly when you’re in a crunch or in the zone. That gift, that talent, that quality that you bring to life and uniquely contribute to the rest of the world.

And if you’re thinking you don’t have a superpower, you’d be wrong. You have one. You just have to claim it!

Have you ever wondered how you started the bad habits you currently have? Whether they are smoking, drinking, sweets and snacking, or doom-scrolling on social media, they all started innocently enough.

But after some time with them, you begin to realize, they are not moving you in the direction you desire. In fact, they may very well be moving you away from what you want and where you want to go.

You’ve probably tried to rid yourself of these nasty habits, but it’s hard. You just don’t have the willpower to try one more time. It’s too painful and it never ends the way you want it to. It just feels like one failure after another.

That might sound a bit dramatic, but it might also ring true in some instances.

So, what if I told you that you could break your bad habits without extreme doses of willpower, and without the excruciating experiences of loss, delay, or aversion?

Honey! Do you know what time my dentist appointment is?

No. It’s your appointment, not mine. Don’t you keep a calendar?

Well, no, not for everything. Just the important stuff.

And your dental health is not important?

Well, it is, but…

Sound familiar? I hope not, but many of us go through similar experiences daily. Maybe not with dental appointments, but as humans, we think we are smart enough to remember stuff. I mean, we only use 10% of our brains, right? We have TONS of space to fill it with this kind of stuff.

Except that we don’t.

You’re at the end of your day and you’re feeling pretty low energy. Not necessarily exhausted, but just run down and lackluster with your performance today. Sure, you completed that tough task, finished that punishing project, or successfully navigated that complicated conversation.

But at the end of the day, all you can think about is how you blew it in that meeting with your direct report. You could have said this, or you should have said that. It’s really gnawing away at you, and you can’t seem to let it go.

Why do we torture ourselves with these infuriating and demoralizing thoughts? Why do we focus so much on what we did wrong instead of what we did well?

I have a theory about this.

You blew it. You choked. You just didn’t have what it takes to close the deal. You lacked confidence.

When are we getting back to normal?

As the COVID vaccine continues to rollout here in the United States and the rest of the world, we hear this topic come up over and over again.

First, we heard it from people who needed to get back to earning a paycheck. Then, we heard it from people stuck at home with their kids and their spouses who needed a break from the home-schooling, the constant parenting, and the never-ending sight, sound, and smell of their “loved one”. And now we hear it from managers and executives who want to get their teams back in the office to re-establish full productivity.

“Getting back to normal” is a difficult situation with complex implications.

When a flower doesn’t bloom, you fix the environment in which it grows, not the flower. – Alexander Den Heijer

What a profound statement. Listen to the wisdom in these sixteen words. When a flower doesn’t bloom, you fix the environment in which it grows, not the flower.
As leaders, we need to take these words to heart. And we need to put this concept into practice.

Why?

Because your team is a field of flowers. They are beautiful, they are fragrant, and they bring the bees (i.e. your customers). When the bees drink that sweet nectar, they are buying your product. And the only way to keep the nectar flowing (and the bees buying) is to create an environment in which your flowers can bloom.

So how do we do this?

Seeking perfection is an act of pointlessness.

When we seek perfection, we spend (read “waste”) so much time trying to squeeze one last drop of innovative content to create the most amazing, never to be duplicated, unconquerable product, service, or idea.

Whether it is a gadget, a widget, a product, or a program, the more time you spend trying to make it absolutely perfect is a waste of time.

It’s just not worth the effort. Why?

Two reasons:
1. Lost market share
2. Nowhere to go

You’re reading the latest novel and suddenly, out of nowhere, you’re completely blindsided by the way the hero in the story behaves.

What the heck just happened? Why did she do that? Doesn’t she know better?

Well, maybe she does and maybe she doesn’t. It’s hard to say with the limited information you have.

So you keep reading and you come to learn that she does know better; she’s just lost her way. She talks with a close friend who happens to be her mentor and she guides our hero to discover new insights into her limiting beliefs and assumptions regarding her latest challenge.

Sound familiar? It should. It happens all the time, whether it is in a book we are reading, a show or movie we are watching, or even in our own lives.

So let me ask you, “Who are you in the previous scenario? The Hero or the Guide?”

Life can sometimes feel like just a string of routines that we do over and over every single day.
You hit the alarm, you get up, brush your teeth, take a shower, or do thirty minutes of exercise and THEN shower, shave, makeup, get dressed, devour a quick breakfast, and then go to work.
Once there (even if it is just to the living room, the second bedroom, or the garage), you begin another set of routines. You pull out your chair, you sit down, you fire up your latptop, tablet, or PC, and then you start sifting through the emails that piled up overnight or the ones you didn’t get to from the day before.
It’s all just a set of routines. Why do we do this? Is it because it is comforting or easy? Is it the most efficient and effective way to get through the day? Or is it just because you’ve always done it that way, so why change now?
Makes sense. But what if we shook things up a bit? What if we rethought the little tasks we do each day? What if we reinvented our routines?
What might happen? I’m not sure, but it could be an interesting experiment.

Most leaders employ an open-door policy. I’m not sure if they do this because they want to or because HR tells them to or if they heard or read somewhere that it’s a “best practice.”

What do you think? HR directive? Best practice? Or it seems reasonable and shows you are an approachable boss?

I’m not buying any of it.

We all know what the “open-door policy” means. It means, my office door is
always open, I’m always in there, and I don’t want to be bothered. So make an appointment.

You know what I’m talking about. Consider this typical scenario.

You’re in your office, and Felicia knocks on your open door. You’re busy, so you keep you eyes focused on your screen, and you ask, “Yes? What’s up?” Felicia says, “Oh, I see you’re busy. I’ll come back later.”

Not exactly as welcoming as the “policy” might suggest.

We’ve all got a load of tools (or skills) in our leadership toolbox. And each of them serves a specific purpose. We have communication skills, relationship-building skills, problem-solving skills, influence skills, listening skills, and so many more.

But there is one skill that many leaders have easy access to but just don’t put into practice very often. Really, it’s not so much a skill but a behavior. In fact, it’s really just a simple action. The number one tool, we as leaders, can put to use every single day is the simple act of smiling.

In a recent podcast I mentioned the phrase, “To meet people where they are, as a leader, you have to learn where they are.”
In that episode, we explored how important it is to meet your people where they are by acknowledging, validating, and supporting their dreams, goals, and objectives.
Today we are going to look at a different perspective of meeting your people where they are. Today we examine the critical skill of sharing.
As leaders, we understand that we have to “share the vision” or “sell the vision” for my salespeople out there. It is important that our direct reports, our teams, and our departments understand the company vision so they can see where the company is headed; otherwise, people become hesitant, confused, or bored.
None of those are healthy for company morale or corporate culture. In fact, they are a death sentence for many organizations.
So how do we prevent hesitation, confusion, and boredom with our people at work?

I was listening to another podcast yesterday because that’s what I do in my spare time. It’s called How To with Charles Duhigg, and you should definitely be listening to his podcast. Each week is another opportunity to learn how to do something difficult.
Sounds like another podcast I know…hmmm.
Anyway, during the interview, Charles’ guest, Samantha Power, made the following comment, “To meet people where they are, as a leader, you have to learn where they are.”
This can go two ways. You can think, “Hey, maybe my people don’t have the same knowledge I do around a certain project. Maybe they don’t share the same aspirations I have. Or maybe they just don’t want to follow my lead.”
All are valid viewpoints. And each deserves discussion. Today, we’ll consider becoming a compelling leader by meeting people where they are.

It’s the first week of January and that means new year resolutions and big, beautiful goals to be set and met.
So what are you striving for this year?
Weight loss? Improved health and wellness? Higher income? Better work/life balance? Greater peace and calm? More time with family?
Maybe you want a little of each of these. Whatever it is you want, if you want to be successful, you’ll need to set a few goals. So, let’s talk about goals.
There is so much press about setting goals that are almost unimaginable, because when you go for something so far beyond what you think is possible, you’ll probably achieve more than you would otherwise.
Consider this goal-related phrase you may have heard. “Shoot for the moon. Even if you miss, you’ll land among the stars.”
And striving for the biggest goal you can imagine makes a lot of sense, because if you aim too low, you might miss out on greater gains. Totally true. But is it really?

If you’re a procrastinator like I am, you might find To-Do lists pretty annoying. I mean, they stare at you just daring you to cross one off one item.
And you stare back like, yeah, I’ve got all day to complete that list. I’m good at what I do. I’m quicker than most people, so I’ve got plenty of time.
Plus, there’s all this other cool stuff I could be doing that I’ll never remember to do if stick to my list, and then those ideas will be gone forever.
So, it makes perfect sense that so many of us procrastinate on tasks we have to complete on any given day. We’re optimistic, we’re creative, we’re damn smart. We’ve got this handled.
Except that many days, we don’t.

And many people believe that is true, because they have seen that when they do things over and over and over again, they get really good at that thing…in fact, almost perfect.

So it stands to reason that practice does indeed make perfect.
But here’s the thing. No one can every become perfect. I know, I know, it’s just a saying and we all know that we can’t become perfect at anything. We can only get really, really close to perfect and that is good enough.

Agreed.

And if we’re smart (or at least aware) we may think, “Did I do the right thing at the time?”
Now we won’t always be able to make the right call or do the right thing in the moment, but we can always choose whether we make ourselves available to the other person or not.
