For 11 years, Dan was everything at DreamCamps — CEO, COO, sales, marketing, camp director, and just about every role in between. This year, he finally realized that the thing holding the company back from its next level of growth was him.
In this episode, Dan shares why he made the decision to build out a management team and start handing off responsibilities he had personally owned for more than a decade. He walks through the roles he added, why he chose to promote people from within, and how putting the right people in operations, customer service, staffing, sales, and leadership allowed DreamCamps to keep running without him being involved in every decision.
He also gets into the harder side of delegation — realizing his team didn't actually need him in the ways they once did, learning to let other people take ownership, and figuring out when a business is truly ready for its owner to step back. Most importantly, Dan explains why freeing up your time only matters if you're intentional about what you do with it next.
If you're a cheer gym owner who still has a hand in nearly every part of your business, this episode is about recognizing when you've become the bottleneck — and building the team, systems, and trust needed to move into your role as the CEO.

Dan is back in the studio after three months on the road, and he has some hot takes about what he's been seeing across the cheer industry.
In this episode, Dan works through 10 topics that have been on his mind this summer, starting with why he believes coaching private lessons is easier than teaching classes and why the days of spending $100 on Facebook ads and expecting a flood of new members are over. He also gets into the growing amount of AI-generated instructional content in cheer, why underperforming staff are often undertrained and undersupervised, and how the language coaches use can impact an athlete's confidence and development.
Dan also shares his thoughts on parents stepping in every time their child faces adversity, the major Worlds division changes happening this season, and why cheer gyms need to stop fighting over athletes when there's a much bigger market of kids who aren't involved in the sport at all. He wraps up with one of his strongest takes: when things aren't going right in your gym, the first place you need to look is at yourself as the owner.

Originally recorded in October 2023, we're re-releasing this conversation because it's still just as relevant today.
Dan sits down with Jason Larkins, host of the Let's Talk Cheer podcast, to work through a list of real questions submitted by NextGen Academy gym owners - and it turns into one of the most practical, wide-ranging conversations on the show.
They dig into how to fix choreography mid-season without blowing up a routine, Jason's parent-email strategy for cutting down athlete absences (and his "we're all missing kids" gut-check for coaches), how to keep practice productive when half a stunt group is gone, and why Jason has started making his teams finish their work before letting them go instead of ending practice strictly on time. They also get into the harder stuff: co-managing a gym with your spouse, managing stress on competition day, and Dan's ongoing gripe with the 25/75 scoring split.

The cheer industry is huge, but the network behind it is small — and your reputation travels fast. In this episode, Dan Cotton breaks down why how you treat independent providers (choreographers, camp companies) and your own staff can make or break your gym's reputation — and what to do if you're already struggling with it.
Dan shares a real story from this summer: a longtime program canceled 60 camp beds with only 14 days' notice, and what that kind of last-minute cancellation actually costs the people you hire. He also covers how staff turnover and disorganization build a reputation that follows you, and why every gym owner should have a business coach in their corner.

Winning Worlds is an incredible accomplishment—but sometimes the biggest lessons in cheer come from the moments that don't end with a trophy.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Kaden Snyder, World Champion with MACS Senior Starz and Weber State Cheer athlete, for an honest conversation about resilience, leadership, elite tumbling, and what it really takes to grow as an athlete.
Kaden shares the highs of competing at the highest levels of all star and college cheer, but he also opens up about one of the most difficult moments of his career and how it completely changed the way he views leadership, teammates, and success.
If you're a cheer athlete, coach, parent, or gym owner, this episode is a reminder that some of the most valuable lessons in cheer happen when things don't go according to plan.
In this episode of the Cheer Biz Podcast, Dan Cotton explains why the biggest mistake cheer gym owners make with artificial intelligence is treating it like a chatbot instead of an employee.
Dan shares how he's using AI every day to automate repetitive tasks, manage communications, build software, organize information, and save hours of work each week. More importantly, he explains the mindset shift that every gym owner needs to make if they want to stay ahead as AI continues to transform business.
Instead of asking AI to simply answer questions or write emails, Dan demonstrates how it can become a true part of your team—handling recurring tasks, summarizing information, drafting communications, improving workflows, and helping you focus on the work that only a human can do.
In this episode, Dan discusses:
Why AI should be viewed as an employee, not a chatbot
How AI can automate repetitive work inside a cheer gym
Why gym owners should avoid chasing every new AI tool
The difference between AI assistants and AI agents
How automation can improve productivity and communication
Why learning AI today will create a competitive advantage tomorrow
If you are a cheer gym owner, coach, or entrepreneur, this episode will change the way you think about AI and show you how to start using it to save time, improve systems, and grow your business.
Too many cheer gym owners make pricing, staffing, marketing, and growth decisions based on gut feelings instead of real business data.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down the essential numbers every cheer gym owner should track to make smarter, more profitable decisions. He explains why knowing your total revenue is only the beginning—and why you also need to understand where that revenue comes from, which payments are overdue, what your business is spending, and how much each athlete is actually worth to your gym.
Dan walks through key cheer gym metrics including revenue by program, outstanding accounts receivable, monthly expenses, enrollment by category, average revenue per member, customer acquisition cost, and average length of engagement. He also explains how these numbers help owners decide whether to invest in advertising, add staff, expand programs, or adjust pricing.
If you own a cheer gym, tumbling program, or youth sports facility, this episode will help you stop guessing, understand your financial reports, and use real data to build a healthier and more profitable business.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down what cheer coaches and gym owners often get wrong when studying the routines that win major end-of-season events.
Too many coaches watch a winning routine and immediately focus on the hardest stunt, the biggest tumbling pass, or the most creative transition. Dan explains why copying isolated skills is rarely the answer—and why difficulty alone is not what separates the best routines from everyone else.
This episode explores how execution, pacing, routine construction, score sheet strategy, and overall performance quality work together to create a winning package. Dan also explains why coaches need to study the full routine instead of one viral section, why different score sheets reward different choices, and why a video can never fully capture the energy a team creates in the arena.
If you are a cheer gym owner, all star coach, choreographer, or program director, this episode will help you analyze winning cheer routines more effectively, make smarter choreography decisions, and build routines that score—not just routines that look difficult online.
In this episode of the Cheer Biz Podcast, Dan Cotton tackles one of the biggest challenges facing the cheer industry today: gym owner burnout.
After presenting on burnout at the Next Gen Coaches & Owners Conference, Dan shares why more cheer gym owners are feeling overwhelmed than ever before—and why the real cause often isn't long hours. It's the way they're leading their businesses.
Dan explains how trying to do everything yourself, refusing to delegate, chasing perfection, and carrying every responsibility alone can quietly lead to exhaustion, frustration, and eventually burnout. He also shares practical strategies to help gym owners build better systems, trust their team, and create a business that doesn't depend on them every minute of the day.
In this episode, Dan discusses:
Why burnout is becoming more common among gym owners
The connection between delegation and long-term success
How perfectionism creates unnecessary stress
Simple tasks owners should stop doing themselves
Why investing time in training others pays off later
How better systems create healthier businesses and healthier leaders
If you're a cheer gym owner, entrepreneur, or business leader, this episode will help you recognize the warning signs of burnout and build a business that's sustainable for years to come.
In this episode of the Cheer Biz Podcast, Dan Cotton challenges one of the most celebrated phrases in all star cheer: hit zero.
While hitting zero can be exciting, Dan explains why the industry’s obsession with no-deduction routines may be creating unhealthy pressure for athletes, confusing parents, and shifting the focus away from overall performance, execution, difficulty, and growth. He shares why teams can hit zero and still lose, why teams can have deductions and still win, and why coaches need to educate athletes and families on what the score sheet actually rewards.
Dan also dives into the emotional impact of hit-zero culture, including how one mistake can make athletes feel like they ruined the entire routine, even when the rest of the performance was excellent. He explores how the pressure for perfection may contribute to anxiety, fear, and mental blocks in cheer athletes.
If you are a cheer gym owner, coach, or program director, this episode will challenge how you talk about success, performance, deductions, and athlete confidence inside your gym.
In this episode of the Cheer Biz Podcast, Dan Cotton shares five things he would do if he wanted his staff to absolutely hate their jobs.
Drawing from his experience leading teams across Oregon Dream Teams, Dream Camps, and Next Generation Gym Owners, Dan breaks down the leadership mistakes that quietly destroy morale, increase turnover, and drive great coaches away.
From never asking for staff input and micromanaging every decision to paying people late and refusing to explain your reasoning, Dan explains why these behaviors create frustration, resentment, and burnout inside cheer gyms.
In this episode, you'll learn:
Why staff want their opinions to be heard
The importance of paying people accurately and on time
How micromanagement destroys trust and confidence
Why explaining your decisions matters as a leader
How helping staff build a life outside the gym improves retention
What great gym owners do differently to keep coaches engaged
If you're a cheer gym owner, program director, or leader, this episode will help you create a healthier workplace, retain great staff, and build a stronger coaching culture.
In this episode of the Cheer Biz Podcast, Dan Cotton shares the three things that consistently separate high-performing cheer gyms from everyone else.
While many gym owners spend their time chasing new ideas, new marketing strategies, and new programs, Dan argues that the biggest competitive advantages are often much simpler. The gyms that consistently outperform their competition focus relentlessly on staff development, content creation, and long-term consistency.
Dan breaks down:
Why training your staff may be the most important investment you can make
How quality content helps build trust and attract new families
Why consistency matters more than talent or creativity
The role systems play in long-term success
How successful gym owners stay focused when things get difficult
Why most gyms know what to do but fail to execute consistently
If you are a cheer gym owner, coach, or entrepreneur, this episode will help you identify the habits, systems, and leadership principles that create long-term success and help your gym stand out in a crowded market.

In this episode of the Cheer Biz Podcast, Dan Cotton explains why summer camps remain one of the most valuable tools a cheer gym owner can use to grow enrollment, improve athlete development, increase retention, and generate additional revenue.
While many gym owners view camps as a seasonal activity, Dan argues that summer camps can have a major impact on the long-term success of a cheer program when they are planned and executed strategically.
Dan breaks down:
Why summer camps create opportunities to attract new athletes
How camps help retain current athletes during slower months
The role camps play in athlete development and confidence building
Why camps can generate meaningful revenue for cheer gyms
How camps help develop future coaches and staff members
The biggest mistakes gym owners make when planning summer programs

The importance of listening to customers and adapting to their needs
Building a recognizable brand in a competitive industry
Marketing, social media, and staying relevant as the industry evolves

In this episode of the Cheer Biz Podcast, Dan Cotton breaks down the three things every cheer gym owner must master before they can truly scale their business.
Too many gym owners focus on marketing tactics, sales funnels, and growth hacks while ignoring the foundations that actually create sustainable growth. According to Dan, nearly every growth problem can be traced back to one of three areas: systems, accountability, or execution.
Drawing from his experience growing Oregon Dream Teams, Dream Camps, and Next Generation Gym Owners, Dan explains why systems create scalability, why accountability drives consistency, and why execution ultimately determines results.
In this episode, you'll learn:
Why systems are the foundation of growth
How accountability impacts staff performance and consistency
Why execution matters more than ideas
The biggest mistakes gym owners make when trying to scale
How to identify what's actually holding your gym back
Why growth becomes impossible without delegation and structure
If you're a cheer gym owner, program director, or entrepreneur, this episode provides a practical framework for building a business that can grow without depending on you to do everything yourself.
In this episode of the Cheer Biz Podcast, Dan Cotton gets honest about one of the most emotionally exhausting parts of owning a cheer gym: tryouts and team placements.
After wrapping up placements at Oregon Dream Teams, Dan shares the reality gym owners face when athletes quit after being placed, parents question levels, kids are disappointed, and coaches are left trying to rebuild teams around missing pieces. He talks through the stress of balancing athlete happiness, team success, parent expectations, high school cheer conflicts, and the pressure to educate families who may not fully understand how all star cheer placements work.
This episode is a real behind-the-scenes look at the part of cheer gym ownership most families never see. Dan reminds owners that even when the hard conversations feel heavy, there are still dozens of athletes who are excited, grateful, and ready for the season ahead.
If you are a cheer gym owner, coach, or program director, this episode will help you feel less alone during tryout season and remind you why the hard parts of placements are still worth it.
In this episode of the Cheer Biz Podcast, Dan Cotton asks an important question:
Why does the cheer industry keep making the same mistakes over and over again?
After more than 25 years in all star cheer, Dan reflects on several trends that continue to cycle through the industry despite years of evidence showing they often create new challenges instead of lasting solutions.
From scholarship programs and free cheer initiatives to the growing popularity of destination events, Dan explores why certain ideas continue to resurface and what gym owners, coaches, and industry leaders can learn from the past.
This episode is not about criticizing innovation or new ideas. It's about recognizing patterns, learning from experience, and avoiding the tendency to repeat decisions that have already produced unintended consequences.
Dan discusses:
Why scholarship-based programs often create challenges for gyms and families
The ongoing debate around free cheer and athlete incentives
The impact of destination events on participation and affordability
Why short-term excitement can overshadow long-term sustainability
How gym owners can make better decisions by learning from industry history
If you're a cheer gym owner, coach, or industry leader, this episode will challenge you to think critically about the trends shaping all star cheer and ask whether we're solving problems—or simply repeating them.
In this episode of the Cheer Biz Podcast, Dan Cotton shares one of the biggest coaching mistakes he has seen over 23 years in the cheer industry: putting athletes in a box.
Too often, coaches label athletes as lazy, untalented, weak, difficult, unmotivated, or incapable of reaching the next level. The problem is that those labels create bias, influence coaching decisions, and can prevent athletes from reaching their true potential.
Dan breaks down the common boxes coaches put athletes into, why these labels are often inaccurate, and how some of the most successful athletes he has ever coached were once the athletes nobody believed in. He explains why athletes develop at different rates, why confidence and opportunity matter so much, and how coaches can avoid limiting athletes with their own expectations.
This episode is a powerful reminder for cheer coaches, gym owners, and program directors that athlete development is rarely linear. The athletes who struggle today may become the leaders, world champions, and program-changing athletes of tomorrow.
If you want to become a better coach, develop more athletes, and create a culture where potential is nurtured instead of limited, this episode is for you.
In this episode of the Cheer Biz Podcast, Dan Cotton gets fired up about three things cheer gym owners need to stop doing immediately if they want to protect their business, their brand, and their long-term profitability.
Dan breaks down why gym owners need to stop relying on untrained AI to create generic graphics and business advice, why overpaying coaches can quietly destroy profit margins, and why predatory financing can put gyms into dangerous financial positions. This episode is direct, practical, and packed with tough love for owners who care deeply about their gyms but may be making decisions that hurt the business.
You’ll learn how to use AI strategically without losing your brand identity, how to evaluate coach pay against actual revenue, and what to do instead of taking high-risk loans or bad financing deals when money gets tight.
If you are a cheer gym owner, director, or entrepreneur, this episode is a must-listen before you make another marketing, payroll, or financial decision.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down the three criteria every cheer gym owner should evaluate before hiring a new coach or staff member.
As your gym grows, you eventually reach the point where you cannot coach every team, teach every class, and manage every athlete yourself. That means hiring becomes one of the most important skills you need to master as a gym owner. But the wrong hire can create drama, hurt your culture, frustrate parents, and cost your business time, money, and trust.
Dan shares what he has learned from years of hiring both great staff members and difficult ones. He explains why skill alone is not enough, why coachability matters more than ego, why communication skills should be tested during the interview process, and why every owner needs to understand a coach’s true motivation before bringing them onto the team.
If you are a cheer gym owner, program director, or coach preparing to hire for summer, tryout season, or next season, this episode will help you build a stronger hiring process, avoid bad hires, and create a staff that actually aligns with your gym’s values.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down why personal branding matters for cheer gym owners and why growing your gym’s logo is no longer enough.
Dan explains how building a personal brand helps families feel connected to you, understand your values, and trust your leadership before they ever walk through your doors. He shares why social media gives gym owners a powerful way to build relationships without crossing professional boundaries, how your personal content can attract the right clients, and why showing more of who you are can help your cheer gym grow.
This episode also covers what to post, what to avoid, how often to show up, and why personal branding is becoming one of the most valuable marketing tools for cheer gym owners in 2026.
If you are a cheer gym owner, coach, or program director, this episode will help you understand how to use your voice, values, story, and social media presence to build trust, increase visibility, and strengthen your gym’s brand.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Danielle Johnston from The Fullout Cheer Podcast to talk about one of the biggest hidden risks in cheer gym ownership: what happens when one key coach, director, office manager, or tumbling instructor becomes too essential to the business.
Dan and Danielle break down the real issue of key person risk in cheer gyms, why families sometimes follow a coach when they leave, and how owners can protect their programs by building stronger systems, developing multiple staff members, and making sure the gym’s identity is bigger than one person.
They also dive into staff burnout, career paths, compensation, annual evaluations, time off, and why owners need to remember that even in a “family” culture, staff members still have jobs, goals, and lives outside the gym.
If you are a cheer gym owner, program director, or coach, this episode will help you build a stronger staff structure, retain great coaches, prevent burnout, and protect your gym from being dependent on one person.
The 2026–2027 all star cheer season is almost here, and Dan Cotton is sharing his biggest predictions for what coaches and gym owners should expect.
In this episode of the Cheer Biz Podcast, Dan breaks down the trends he believes will shape routine construction, scoring strategy, stunt sections, tumbling, pyramids, jumps, and overall performance this season.
He talks about why teams may start building extra stunt groups, why synchronized group tumbling could become more important, how clean pacing may outscore rushed difficulty, why pyramids could become a major deciding factor, and why jump execution cannot be ignored.
If you are an all star cheer coach, choreographer, program director, or cheer gym owner planning routines for the 2026–2027 season, this episode will help you think more strategically before choreography, camps, and competition season begin.
Travel season can make it feel impossible to stay on top of your work, your team, your inbox, and your business.
In this episode of the Cheer Biz Podcast, Dan Cotton shares his best productivity hacks for cheer gym owners, all star coaches, choreographers, and business owners who are constantly on the road for competitions, camps, choreography, Worlds, Summit, and summer travel.
Dan breaks down how he stays productive while traveling, including how to schedule work blocks, protect your calendar, build in buffer time, communicate availability, use travel-friendly tech tools, and set realistic priorities so you can keep your business moving without burning yourself out.
If you are heading into a busy travel season and need a better way to manage work, emails, meetings, staff communication, and business responsibilities while away from home, this episode will help you create a practical plan that actually works.
In this episode of the Cheer Biz Podcast, Dan Cotton shares his honest thoughts after attending D1 Summit for the first time as a coach after 10 years of competing at D2 Summit.
Coming off a 2025 D2 Summit win in Senior Medium 4, Dan breaks down what it was like to move into the D1 world, what surprised him most, and how the experience compared to D2 Summit. He talks about the difference in team depth, the huge range in competitive ability, how brand-name gyms and franchise locations performed, and why the location within a brand often mattered just as much as the name on the uniform.
Dan also shares lessons from his own teams’ performances, including missing finals because of a stunt fall, watching one team jump from wildcard to sixth place, and seeing firsthand how small execution details can separate first from fifth at D1 Summit.
This episode is packed with insight for cheer gym owners, all star coaches, and program directors who want to understand the difference between D1 and D2 Summit, prepare their teams for higher-level competition, and think differently about execution, culture, cost, and end-of-season strategy.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down a problem that hits cheer gyms every year: the post-tryout and summer dip in class enrollment.
Right before tryouts, classes, privates, and skill work are booming. Athletes are trying to get ready, parents are motivated, and gyms feel busy. But once tryouts are over, many families pause, drop classes, or disappear for the summer — creating a revenue dip that can catch gym owners off guard.
Dan shares practical strategies to help cheer gym owners protect enrollment, retain class athletes, and build revenue through the summer months. He explains why you should keep building interest lists even when classes are full, how to use summer camps and skill clinics strategically, why athletes need post-tryout goals, and how flexible summer attendance policies can keep families enrolled longer.
If you are a cheer gym owner, program director, or coach, this episode will help you plan ahead, reduce cancellations, keep classes full, and avoid getting blindsided by the summer slowdown.
In this episode of the Cheer Biz Podcast, Dan Cotton reflects on the biggest lessons he learned during the 2025–2026 cheer season after nearly 25 years of coaching and 15 years of gym ownership.
From launching a new branch of the business that did not go as planned, to giving staff faster and more direct feedback, to navigating the growing impact of AI, Dan shares honest lessons that every cheer gym owner and coach can learn from.
He also dives into one of the biggest issues facing the cheer industry right now: the scoring crisis. With major score swings, inconsistent judging, and unclear feedback frustrating coaches and families, Dan explains why this matters and how it could impact the future of all star cheer.
This episode is a must-listen for cheer gym owners, coaches, and program directors who want to grow as leaders, learn from mistakes, improve staff systems, and stay committed to building a stronger business and stronger teams.
In this episode of the Cheer Biz Podcast, Dan Cotton shares the biggest red flags he has seen after 25 years of coaching cheerleading. From coaches blaming choreography or saying no athletes are ready to level up, to athletes cutting corners, parents talking negatively about other kids, and gym owners refusing to learn business, Dan breaks down the behaviors that quietly hurt teams, culture, and long-term success.
This episode is part tough love, part leadership lesson, and part reality check for the entire cheer community. Dan explains why these warning signs matter, what they usually reveal underneath the surface, and how coaches, parents, athletes, and owners can use them as a chance to grow instead of getting defensive.
If you are a cheer gym owner, coach, athlete, or parent, this episode will help you identify the patterns that create drama, limit progress, damage culture, and keep programs from reaching their potential.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Stephenie Staley, owner of Dynasty Athletics in Draper, Utah, to talk about building a cheer gym rooted in family, culture, honesty, and long-term athlete development.
Stephenie shares her journey from helping run one of Utah’s early all star programs to opening Dynasty Athletics in 2016. She explains how her homegrown coaching staff, many of whom grew up in her program, has helped create a strong culture where athletes are supported, challenged, and taught lessons that go far beyond cheer.
This conversation dives into what it means to build good humans through cheer, why wins and losses both matter, how to stay true to your values in a saturated market, and why confidence, resilience, and honesty are such important parts of athlete development.
If you are a cheer gym owner, coach, or program director, this episode is full of insight on culture, staff development, athlete growth, high school cheer relationships, and building a program that lasts.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down one of the biggest reasons cheer gym owners stay stuck financially: they do not actually understand their numbers. More specifically, they do not understand the difference between gross margin, pricing, and real profit.
Dan explains why so many gym owners think they are making money when they are really just covering the cost of delivery, and why the word “profit” gets used incorrectly all the time in the cheer industry. He walks through the difference between gross margin and true profit, why pricing must be set intentionally, and why hoping profit will “just happen” is one of the fastest ways to stay broke as a gym owner.
This episode also covers why bad accounting systems and poor money management make profitability even harder, including the danger of using “bank balance accounting” instead of a smarter system like Profit First. Dan also gives a warning about predatory loans and why desperate money decisions can bury a gym for years.
If you are a cheer gym owner, program director, or entrepreneur, this episode is a must-listen if you want to build a more profitable gym, price your services correctly, and finally understand what your numbers are really telling you.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Rocky Rumel to talk about one of the biggest gaps in the cheer industry: how we train athletes beyond just reps, routines, and skill progressions.
With an interdisciplinary background in exercise physiology, sports psychology, nutrition, business, and performance coaching, Rocky brings a unique perspective to all star cheer. He explains why strength and conditioning is one of the most overlooked opportunities in cheer gyms today, how even small investments in athlete performance can reduce injury and improve results, and why so many gyms are still behind when it comes to training athletes like real athletes.
Dan and Rocky also dive into mental blocks and performance anxiety, including a simple and powerful way to help athletes understand what is happening in their minds when they freeze, hesitate, or suddenly lose a skill. This conversation is packed with practical insight for coaches who want to better support athletes physically and mentally.
If you are a cheer gym owner, coach, or program director, this episode will challenge you to think bigger about athlete development, safer progression, and what it really takes to help athletes become stronger, healthier, and more confident on and off the mat.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down a problem that quietly hurts a lot of cheer gym owners: listening to the wrong people.
From anonymous moms in Facebook groups, to random opinions online, to well-meaning friends and family, to AI tools like ChatGPT, Dan explains why too many owners are letting outside voices shape major business decisions — even when those voices have no real understanding of what it takes to run a successful cheer gym.
This episode is a powerful reminder that not every opinion deserves your attention. Dan shares why gym owners need to focus on the people who actually matter: their athletes, their paying clients, their local market, and trusted advisors who understand the cheer industry and have real experience.
Inside this episode, Dan talks about:
Why anonymous people online should not have power over your decisions
The danger of making business choices based on uninformed opinions
Why AI is not a cheer gym business coach
How negativity online plants doubt, even when it shouldn’t
Why strong gym owners need to protect their mindset just as much as their systems
If you’re a cheer gym owner, coach, or director, this episode will help you filter noise, trust the right voices, and lead your business with more clarity and confidence.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Cat Haley of the Cat Haley Method to talk about one of the most misunderstood parts of athlete development in all star cheer: flexibility, strength, and safe body training.
Cat shares her story from a small-town athlete in Maine to a World Champion with Stingrays Orange, and how multiple ACL injuries, years of coaching, and the unexpected shift during COVID led her to build a virtual training business that now helps thousands of athletes around the world.
This conversation goes far beyond “how to get a better heel stretch.” Dan and Cat break down what most cheer coaches are still getting wrong about flexibility training, why holding stretches too long can actually backfire, why strength is a critical part of improving mobility, and how poor flexibility training methods can contribute to back pain, hip issues, and long-term wear on the body.
They also talk about jump technique, body awareness, injury prevention, and why flexibility work is often overlooked in gyms even though it plays such a major role in athlete performance.
If you’re a cheer gym owner, coach, or program director, this episode will challenge the way you think about athlete development and give you a smarter, safer framework for building stronger, healthier, more confident cheer athletes.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Alli Doiron and Jordan Arsenault, the co-owners of 506 Elite, to talk about what it really looks like to build a cheer gym from the ground up. From joking about opening a gym together to actually creating one of their own in New Brunswick, this conversation dives into the real story behind their journey.
Alli and Jordan share how they built a program centered on culture, inclusivity, hard work, and athlete support. They talk about opening a gym when their previous program was closing, building a coaching staff that is fully aligned, creating individualized coaching systems for athletes, and balancing fun with accountability in a way that actually works.
They also break down how they structure their elite and premier programs, why they bring in guest coaches, how they handle smaller team sizes intentionally, and what they are most excited about heading into the next season.
If you are a cheer gym owner, coach, or entrepreneur, this episode is packed with real insight on partnership, leadership, staff development, gym culture, and building a program that reflects your values.
What should cheer gyms be posting on social media in 2026?
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Sara Walsh to talk about cheer gym marketing, social media strategy, content creation, branding, and how gym owners can use modern marketing to grow their programs online. Sara shares her perspective as a longtime cheer industry professional, marketing expert, former coach, cheer mom, and the current marketing and social media manager for CheerSport Sharks.
They break down what gym owners should look for when handing social media off to a staff member, how to build systems that make content creation easier, and why posting constant promotional graphics is not enough anymore. Sara explains the difference between content that builds connection, content that builds trust, and content that drives conversions, along with why cheer gyms need all three if they want to grow.
Dan and Sara also talk about the biggest social media mistakes cheer gyms are making, how to create more authentic content, why organic posts outperform overly polished content, and how AI can help with marketing without replacing a real human voice. They also discuss SEO for cheer gyms, keywords in captions, Facebook and Instagram strategy, and what gym owners need to know about social media trends in 2026.

What makes a coach toxic, and why do toxic coaches exist in all star cheer?
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down one of the most important leadership conversations in the cheerleading industry: toxic coaching. He explains what toxic coach behavior actually looks like, how it differs from strong or demanding coaching, and why some coaches in youth sports and all star cheer environments end up leading from ego, pressure, fear, and poor training instead of healthy leadership.
Dan dives into the real causes behind toxic coaching in cheer gyms, including lack of staff training, weak coaching standards, poor accountability, social media influence, pressure to win, fear of failure, parent expectations, and gym owner pressure. He also talks about how coach burnout, competition stress, and unrealistic performance demands can create unhealthy coaching behaviors that hurt athletes, damage team culture, and take the joy out of the sport.
This episode is for cheer gym owners, all star cheer coaches, program directors, and youth sports leaders who want to build better coaching systems, stronger staff culture, healthier athlete relationships, and a more positive gym environment without lowering expectations or sacrificing competitive success.
If you care about coach development, leadership in cheer, athlete experience, gym culture, and long-term success in the cheer industry, this is an episode you need to hear.
What should you actually pay your coaches, and how do you know if that number makes sense for your gym?
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down coach pay in the cheer industry and explains how gym owners should think about compensation, payroll, profitability, retention, and employee value. He talks through why there is no one-size-fits-all answer, how minimum wage and cost of living affect pay rates, and why gym owners have to look beyond emotion when deciding what a coach is truly worth to the business.
Dan also explains how to measure employee value through time saved and dollars made, why great coaching does not automatically equal great employment, and how staffing costs impact the health of your gym. He covers W2 vs 1099 classification, compensation for competition days, private lessons, benefits like health insurance and retirement, annual reviews, and what it really looks like to take care of good coaches without putting your business upside down.
If you are a cheer gym owner, all star cheer coach, or business leader trying to build a stronger staff and a more profitable gym, this episode offers practical insight on coach pay, employee retention, payroll strategy, and sustainable staffing in the cheerleading industry.
Varsity’s new Small Gym Summit announcement has the all star cheer world talking, and in this episode of the Cheer Biz Podcast, Dan Cotton breaks down what gym owners and coaches need to understand.
Dan shares his perspective on why Varsity likely created the Small Gym Summit, why large brands and franchise locations are still eligible, and what he believes will happen as the event evolves over the next few years. He explains the business strategy behind the timing, the revenue opportunity, the likely impact on D1 and D2 Summit attendance, and why this new end-of-season event may not play out the way many people expect.
If you own an all star cheer gym, coach competitive cheer, or follow changes in the cheerleading industry, this episode will help you think more strategically about Small Gym Summit, Varsity events, gym growth, brand structure, and how competition options may continue to shift. Dan also shares an important reminder for gym owners about how to make the best decision for their athletes, families, and business.
Thinking about selling your cheer gym someday? Or buying one instead of starting from scratch?
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Matt Becker from Gym Lawyers to talk about gym valuation, buying and selling a cheer gym, legal strategy, profitability, seller financing, and what actually makes a gym sellable.
Matt breaks down how gym owners can determine what their business is worth, why profit matters more than revenue, how owner involvement impacts valuation, and why many gym owners wait too long to sell. They also unpack the difference between building a gym and building an asset, what buyers should know before purchasing a cheer gym, and why buying an existing gym may be smarter than opening one from the ground up.
If you own an all star cheer gym, want to improve your business valuation, or want to understand exit strategy, mergers and acquisitions, and gym ownership at a deeper level, this episode is packed with practical insight.
What makes a great youth coach stand out from everyone else?

From reteaching skills without frustration to building real relationships with athletes, adapting coaching methods, creating stronger team culture, and balancing accountability with fun, this episode is packed with practical coaching insight for anyone leading kids in all-star cheer or youth sports.
Whether you are a cheer coach, gym owner, or program director, this conversation will help you identify what great coaching actually looks like and how to develop it inside your program. Dan also shares how these coaching habits impact athlete progress, retention, team trust, skill development, and long-term success in a youth sports environment.
If you want to improve your coaching staff, train better coaches, and build stronger teams, this episode gives you a clear framework to start with.
“All-star cheer doesn’t make money.” Gym owners hear it constantly—especially when they’re starting a gym. And in this episode, Dan Cotton calls it what it is: a bold-faced lie.
Dan breaks down why people believe all-star isn’t profitable, why class programs do matter (higher margins, lower barrier to entry, easier enrollment), and the real reason many gyms lose money on all-star: pricing and budgeting mistakes. He explains how pass-through fees, uniforms, events, scholarships, and “adding one more competition” without adjusting costs can quietly turn teams into a financial drain. Then he lays out the bigger truth: all-star can absolutely be a net positive when tuition and assessments are built correctly—and when you understand the long-term value of an all-star athlete’s length of engagement and additional revenue opportunities.
If you’re a cheer gym owner trying to build a profitable all-star program, set tuition correctly, stop bleeding money on teams, and create a system where classes feed into teams the right way, this episode will challenge your assumptions and give you a smarter path forward.
Most cheer gym owners don’t have a knowledge problem—they have an execution problem.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down the “execution gap” that keeps gyms from growing, even when owners are listening to podcasts, reading books, and learning constantly. Dan shares the areas where cheer gyms most commonly fail to execute consistently, including your Google Business Profile (photos, hours, reviews, map accuracy), website audits, lead capture opt-ins, and the enrollment process that’s quietly costing you signups.
He also explains why routing new families to iClass, Jackrabbit, and other registration systems too early creates friction and drop-off, how to use SMS marketing and speed-to-lead to increase conversions, and how to write simple, high-performing email marketing that gets opened and drives action. Finally, Dan walks through auditing your customer experience—from onboarding to re-enrollment—so you can reduce friction, improve retention, and increase revenue.
If you want more cheer registrations, better conversions, and a business that runs smoother without adding more chaos, this episode gives you a clear execution checklist to start fixing today.
If you’ve ever wondered whether your gym director has too much power—or not enough—this episode will give you a clear framework.
In this Cheer Biz Podcast episode, Dan Cotton breaks down what managers and directors in a cheer gym should actually be responsible for, and where the hard boundaries must be. He explains why true directors should have authority over hiring, training, retraining, retention, and even termination of subordinates—paired with clear KPIs so success is measurable. But he also draws a firm line on what directors should not control, including gym pricing, scholarships, major financial commitments like choreography, uniforms, and music, and decisions that impact profitability like class ratios, scheduling priorities, and overall business strategy.
If you’re a cheer gym owner trying to scale, reduce chaos, improve staff accountability, and protect your margins, this episode will help you set smarter systems—without turning directors into “employees with a title” or giving away the keys to the business.
Cheer judging feels like a black box—until now.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with international cheerleading judge and educator Judge Mimi. They unpack what judges are actually looking for, why many coaches misunderstand the score sheet, and what judges wish they could say out loud—but can’t put in writing.
You’ll learn why “judging is inconsistent” is often a symptom of misunderstanding the system, how routine creativity really gets rewarded, why pyramid strategy and transitions matter more than most gyms think, and how different scoring systems (rubric vs comparative) change the way routines are built. They also talk about what makes routines feel “busy” versus effective, how to use judging feedback the right way, and what countries outside the U.S. are doing that American programs can learn from.
If you’re a cheer gym owner, all-star coach, choreographer, or program director who wants higher scores, clearer routines, and smarter competitive strategy, this conversation will change how you see judging.
If you’re a newer cheer coach (or you lead a staff full of them), this episode is a must-listen. Dan Cotton breaks down the five most common mistakes young coaches make—and what to do differently so athletes improve faster, teams stay healthier, and your culture gets stronger.
You’ll hear why young coaches take performance personally, how mislabeling athletes as “defiant” can wreck confidence, and why making everything about competitions steals the joy and the development process. Dan also explains the danger of constantly changing routines to chase judges’ comments, plus the long-term damage that happens when coaches hold grudges or give up on athletes too early.
This is a practical coaching leadership episode for all-star cheer coaches and cheer gym owners who want better practices, better athlete development, and a better experience for every kid in the gym.
Why are tryout signups slow—even when you “posted the link”? In this episode of the Cheer Biz Podcast, Dan Cotton breaks down the most common reasons all-star cheer registration stalls and what to fix right now so you can increase registrations before tryouts.
You’ll learn how to improve your cheer gym marketing so families actually know who you are, how to simplify your registration process so it’s easy for new families (not just current members), and how to use your all-star packet the right way to capture leads instead of giving away information for free. Dan also explains why your packet might be scaring families off, how to use email and SMS nurture to move families from “interested” to “registered,” and why urgency and scarcity (pricing tiers, deadlines, limited spots) matter if you want people to take action now—not later.
If you’re a cheer gym owner trying to grow all-star tryouts, increase registrations, and build a registration system that actually converts, this episode is your playbook.
Most cheer gyms don’t realize private lessons can create massive legal, insurance, and tax exposure—fast.
In this episode, Dan Cotton sits down with Matthew Becker of GymLawyers.com to break down what’s really at stake when coaches take private lesson payments directly (cash, Venmo, check) and run sessions “on the side” inside your facility. They explain why this common industry practice can blur the line between employee and independent contractor, potentially leaving both the coach and the gym owner exposed if an athlete gets injured, a parent disputes services, or an audit happens.
You’ll learn the real difference between employees vs. independent contractors, why gym waivers may not protect a coach who is paid directly, how insurance carriers can deny claims, and why “small fees per lesson” can actually increase risk instead of reducing it. They also cover contract clarity (making payment terms clear and conspicuous), why hidden fees can cause major legal problems, and what a safer private lesson system can look like when everything runs through the gym.
If your gym offers private lessons—or you’re considering it—this episode will help you protect your business, your staff, and your future.
Most cheer gym owners don’t have a pricing problem. They have a pricing system problem.
In this technical episode of the Cheer Biz Podcast, Dan Cotton walks through how to set all star cheer tuition the right way so every team you run is financially viable and profitable. He breaks down the biggest mistakes gym owners make during tryout season, including mixing tuition with pass-through fees, setting enrollment minimums too low, and “fudging the numbers” because the true tuition number feels uncomfortable.
You’ll learn how to separate tuition (what stays in the business) from assessments and fees (uniforms, choreography, music, competition fees), why you must build profit margin into every price, and how to use a per-team model so your tuition holds up even when rosters shift. Dan also shares what to do if your current rates are too low to jump all at once, plus strategies to adjust without sabotaging retention.
If you want pricing that covers payroll, operating expenses, owner compensation, and profit—without guessing—this episode will show you the framework.
It’s February. Registration isn’t even open yet… and suddenly everyone is “not coming back next season.”
You’re hearing it in the parent room. You’re hearing it from athletes. You’re hearing secondhand rumors about who’s quitting and why. And even if you try not to listen, it’s hard not to start spiraling:
Who is actually staying?
What will teams look like next year?
What if we lose half the gym?
Meanwhile, you still have months left in the current season — competitions to finish, routines to clean, athletes who still need you fully present.
In this episode, Dan Cotton breaks down what’s really happening during this time of year. Why athlete fatigue peaks right now. Why parents start talking early. Why coaches absorb stress they shouldn’t. And most importantly, how to stop letting “next season noise” sabotage the season you’re still in.
You’ll learn how to stabilize your mindset, quiet the rumor mill, refocus your team, and protect retention without panicking.
If February has you questioning who will even be in your gym next year, this episode will steady you.
Most cheer gym owners think “branding” means a new logo, better colors, or updated lettering. But in this episode of the Cheer Biz Podcast, Dan Cotten breaks down the real question: should you rebrand — or should you fix what’s actually hurting enrollment?
Dan explains why customers care far less about your logo than you do, why changing your name rarely solves growth problems, and what brand actually means in the cheer gym world. He walks through what matters most—your brand reputation, brand value, brand recognition, brand associations, and brand adoption—and how those factors impact trust, retention, and recruiting new families.
If you’ve been tempted to “start over” with a rebrand because your marketing isn’t converting, this episode will help you make the right call—and focus your time and money where it will actually move the needle.
Can being a part-time cheer coach actually make you a millionaire? Dan Cotten says yes — and he lays out the mindset and the math.
In this episode of the Cheer Biz Podcast, Dan shares practical financial awareness for cheer coaches and cheer gym owners, including how to build valuable career skills inside a cheer gym, why coaches are better at sales than they think, and how communication becomes a long-term advantage in an AI-driven world. Then he gets to the “secret sauce”: boring, consistent investing and the power of compounding interest.
Dan breaks down why starting early matters, how small monthly contributions can grow over time, and why index funds and retirement options like a 401(k) or Roth IRA can be game-changers for coaches who want long-term financial freedom — without needing a “perfect” paycheck today.
It’s February — which means All-Star packets are getting built and released. And if yours is still not out (or it’s 25 pages long), you’re probably making this harder than it needs to be.
In this episode of the Cheer Biz Podcast, Dan Cotten breaks down exactly how he builds his All-Star packet and why your packet should be a sales tool first, an informational tool second, and not a “catch-all” handbook nobody reads. You’ll learn what to include (and what to cut), how to keep it concise and visually appealing, how to communicate important dates and costs without boxing yourself in, and how to use your packet to attract the right families for your culture.
Dan also explains how to set up a smarter system: capture emails before you send the packet, automate follow-up for people who don’t register, build registration through your website (not confusing software workflows), and create early registration incentives that help you predict enrollment and cash flow. If you want to grow your All-Star program with fewer headaches — start here.
If you’ve coached long enough, you’ve heard them all.
In this episode of the Cheer Biz Podcast, Dan Cotten breaks down 10 things athletes say that drive cheer coaches crazy—from “that technique doesn’t work for me,” to “can I skip the drills,” to the ultimate frustration: “I quit.”
But here’s the twist: halfway through, Dan flips the script and shows how cheer gym owners and cheer coaches use the same exact excuses in business—around marketing, CRM systems, time management, pricing, and growth. If you’ve ever caught yourself thinking “that wouldn’t work in my gym,” this episode will hit in the best way.
You’ll walk away with a clearer framework for coaching mindset, athlete accountability, skill progression, and leadership habits that actually create results—on the mat and in the office.
Most cheer gym owners think “safeguarding” only means preventing the worst-case scenarios. But real athlete welfare runs deeper than policies and paperwork.
In this episode of the Cheer Biz Podcast, Dan Cotton interviews Joey (Joanna) Gamper Cuthbert, former cheer athlete, coach, gym owner, and the author of Squad Safe: A Practical Guide to Athlete Welfare and Culture Change in Cheerleading. They unpack why cheer gyms need clearer standards, stronger systems, and a culture that protects athletes and coaches alike.
You’ll hear why culture isn’t what your website says—it’s what happens behind the curtain, why “we’re family” messaging can backfire, and how intentional values, boundaries, and expectations help red flags stand out before something becomes a crisis. They also discuss practical realities like coach-athlete communication, consent and spotting, and why cheer needs more evidence-based, sport-science thinking to keep athletes safer and performing at their best.
Judging a cheer competition is harder than most coaches realize, and that matters for your scores.
In this episode of the Cheer Biz Podcast, Dan Cotton shares what he learned after judging at a competition in Fargo, North Dakota, and how cheer gym owners and cheer coaches can design, clean, and train routines to score higher. We break down why “readability” affects execution, how stacking sections too tightly can cost you tenths, and why giving judges a breather can help your team get the credit you actually earned.
Dan also explains what judges are really trying to track in real time, plus the execution drivers that get hit the fastest: uniform flexibility, locked legs, base movement, transitions, and synchronization. If your athletes don’t understand the score sheet, they’ll make “safe” choices that can quietly drop you out of range and wreck your score.
Tryouts might be in May, but if you wait until April to plan… you’re already behind.
In this episode of the Cheer Biz Podcast, Dan Cotton walks cheer gym owners through the 8 things you MUST do now to set up your best tryout season for the 2026–2027 year. We cover how to evaluate what worked (and what didn’t) this season, how to build a tryout packet that sells your program without overwhelming parents, and how to plan your budget, tuition, and assessments so your cheer program is actually profitable.
Dan also breaks down what to market internally vs externally, how to use organic posts as “market research” before you spend on ads, why your website needs a high-converting tryout page with an opt-in (stop giving your packet away for free), and how email + SMS automation can turn leads into registrations without you living on your phone.
If you want more athletes at tryouts, smoother registration, and a repeatable system that fills teams year after year, this episode is your playbook.
Cheer gym owners are some of the hardest-working business owners out there, yet many are running packed practices, full seasons, and nonstop schedules while still feeling broke at the end of the month.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down why so many cheer gyms look successful on the outside but struggle financially behind the scenes. We talk about the financial mistakes that quietly drain profit, including incorrect pricing, not paying yourself as the owner, messy books, relying on the wrong CPA, and allowing past-due accounts to pile up.
Dan also explains why being “busy” is not the same as being profitable, how cheer gym owners accidentally turn themselves into the most underpaid employee in the business, and why hoping to “sell the gym someday” isn’t a real exit strategy if the gym still depends on you for everything.
If you want a cheer gym that’s profitable, sustainable, and capable of growth without burnout, this episode will help you see exactly what needs to change.
Every cheer gym owner gets hit with opinions. The problem is, most of those opinions come from people who don’t understand your business—and taking their advice can cost you money, create chaos, and slow your growth. In this episode of the Cheer Biz Podcast, Dan Cotton breaks down exactly who you should be careful listening to when making decisions about your cheer gym, pricing, marketing, culture, and leadership.
Dan explains why well-meaning biological parents tend to push safe, conservative choices, why staff input can accidentally create slow decision-making and entitlement, and why one loud unhappy customer can pull you into knee-jerk decisions that upset your happy majority. He also calls out the internet at large, ChatGPT as a “business coach,” and business gurus who aren’t actively running cheer gyms—plus the real-world consequences of taking generic advice that doesn’t fit the cheer industry.
If you’re a cheer gym owner, director, or coach, this episode will help you build a smarter “advice filter,” choose the right mentors, and make confident decisions based on proven experience—not noise.
If you want to be a stronger leader in your cheer gym in 2026, you need better questions—not more hustle. In this episode of the Cheer Biz Podcast, Dan Cotton shares seven questions every leader should ask themselves to level up leadership, strengthen staff performance, and build a team that can operate without constant supervision.
Dan breaks down how to evaluate whether you’re actually growing as a leader, whether your team is rising with you or falling behind, and whether you’ve provided the tools, systems, and clarity your staff needs to succeed. He also explains the difference between developing leaders versus managing doers, how to delegate at the level your business requires, and how to identify whether your team is getting better because of your leadership—or in spite of it.
This episode is a must-listen for cheer gym owners, program directors, head coaches, and managers who want better staff accountability, smoother operations, and a culture where people take ownership. You’ll walk away with a simple leadership framework you can revisit annually to improve your communication, delegation, systems, and team development.
If you own a cheer gym in a rural area or you’re the first program in your community, your biggest challenge is simple: education. Parents can’t buy what they don’t understand. In this episode of the Cheer Biz Podcast, Dan Cotton shares how to educate a small-town market about all star cheerleading, build awareness fast, and position your gym as the go-to destination for youth sports training.
Dan breaks down three practical strategies that work especially well in rural communities: show up at every public performance opportunity (and capture leads while you’re there), use social media to show what you do beyond flyers, and host community events at your facility that double as lead-generation machines. He also explains why your follow-up system matters more than your ad budget—and why paid ads are wasted if you don’t have automation, waivers, and email/SMS follow-up in place.
If you’re building a cheer gym in a small town, trying to grow enrollment, or launching a program where cheer isn’t mainstream yet, this episode gives you a clear plan to create demand, capture leads, and corner your market.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down one of the most common frustrations in all star cheer: how to get more commitment, dedication, and buy-in from your athletes. After 22 years of coaching, Dan shares what actually works to build teams that show up, work hard, and care about standards—without pretending you can magically guarantee perfect attendance or perfect attitudes.
You’ll learn how to build identity first so performance follows, create team values and shared language, and use rituals that make athletes feel like they belong. Dan also explains how to focus on growth over outcomes, praise effort and progress, normalize mistakes in practice, and create structured autonomy so athletes feel ownership without coaches losing control.
This episode also covers the leadership side: building strong coach-athlete relationships, checking in emotionally, correcting wisely, and creating a practice environment athletes don’t want to miss. If you’re a cheer gym owner, coach, or program director who wants better effort, stronger culture, and more consistent attendance, this is your blueprint to build dedicated teams the right way.
If you want your cheer gym to be unrecognizable in 2026 (in the best way), this episode is your wake-up call. In this high-energy episode of the Cheer Biz Podcast, Dan Cotton lays out the real steps it takes to transform a cheer gym business—no fluff, no motivation without execution. He talks about why most owners “nod their head” and never follow through, and what it actually looks like to commit to growth when it gets uncomfortable.
Dan breaks down the core drivers of real change for cheer gym owners:
Set measurable 2026 goals and track them consistently
Systemize everything so you stop being the bottleneck
Level up your staff so your capabilities multiply
Learn to use AI as a tool that saves time and increases output
Master your calendar with time blocking and batching
Replace bad habits with better ones so your energy and focus match your goals
If you run a cheer gym, tumbling program, or youth sports facility and you want more enrollment, better systems, stronger staff, and a calmer business in 2026, start here.
Tryouts are closer than you think—and if parents don’t trust your team placements, the day after tryouts can turn into emails, angry calls, and families threatening to quit. In this episode of the Cheer Biz Podcast, Dan Cotton breaks down how to build trust in your placement decisions before tryouts even happen by tightening your systems and educating parents early.
Dan shares how his gym went from dreading team announcement day to having only a handful of post-placement conversations—by clarifying expectations, creating a skills rubric (low/medium/high range), and changing the tryout process so coaches evaluate athletes over time instead of a quick snapshot.
In this episode, you’ll learn how to:
Create a clear tumbling + execution rubric so parents understand what “level-ready” really means
Use level evaluations + 2–3 weeks of level practices to place teams with more confidence and accuracy
Educate families on stunting roles, team needs, and why placements aren’t only about tumbling
Reduce entitlement and confusion by explaining your methodology upfront
Protect your time by preventing placement blowups before they start
If you’re a cheer gym owner, director, or coach, this episode gives you a practical placement system that builds parent buy-in, improves team quality, and makes tryout season calmer for everyone.
Want more male athletes in your cheer gym? In this episode of the Cheer Biz Podcast, Dan Cotton breaks down what actually works (and what doesn’t) when it comes to building a strong coed cheer program. Dan shares lessons learned over eight years of running coed teams—from the early “all-girl gym” days to growing a true boys pipeline—and explains why most gyms struggle to recruit male cheerleaders in the first place.
You’ll learn how to:
Make it obvious online that your gym is open to boys through branding, content, and messaging
Use stunting as the gateway to get boys hooked quickly
Run open stunt sessions and create low-pressure entry points for new male athletes
Fully integrate boys into the sport instead of letting them “stunt only”
Motivate boys through competition, strength, community, and responsibility
Avoid the common mistakes that backfire, including “boys cheer for free” and out-of-town recruiting
If you’re a cheer gym owner, director, or coach who wants more coed opportunities, stronger stunting groups, and a healthier pipeline of male athletes, this episode gives you the real strategy to make it happen.
In this episode of the Cheer Biz Podcast, Dan Cotton sits down with Chris Rack, owner of Cheer Athletics Chicago, a former corporate executive who left a high-level leadership career to build a cheer gym—and challenge the status quo. Chris shares what happens when you bring sales and marketing systems, speed-to-lead, and world-class customer service into an industry that often struggles with communication.
You’ll hear how Chris built processes to respond to leads quickly, why “trust the process” frustrates parents when the process isn’t explained, and how his gym earned a wave of five-star Google reviews in its first months by obsessing over the customer experience. He also breaks down how to create buy-in with athletes and staff, why fear-based coaching is fading, and what modern athletes need from gym owners now.
If you’re a cheer gym owner, director, or coach looking to improve communication, retention, culture, and growth, this episode is packed with practical ideas you can implement immediately.
In this episode of the Cheer Biz Podcast, Dan Cotton breaks down a tough question every cheer gym owner eventually faces: when should you fire a customer and end the relationship? Dan shares why he’s not a fan of the “Bye Felicia” mentality, but also explains the two situations where letting someone go is not only justified—it’s necessary to protect your business, staff, and gym culture.
You’ll learn how to handle:
Nonpayment and why allowing multiple missed months creates a hole most families can’t climb out of
Culture and values misalignment, including gossip, public negativity, and rumor-spreading that poisons trust
When to have a sit-down conversation vs. when it’s time to part ways
How to set clear expectations so you don’t enable entitlement or inconsistency
Why educating new families (and re-educating long-time ones) prevents problems before they escalate
If you’re a cheer gym owner, director, or program manager, this episode gives you a clear framework to protect your culture, enforce standards with professionalism, and make the hard decision the right way.
In this episode of the Cheer Biz Podcast, Dan Cotton shares the exact strategies cheer gym owners need to excel at social media in 2026—without obsessing over vanity metrics like likes and followers. If you’re a local, service-based business, the goal isn’t going viral nationwide. The goal is building trust, staying visible in your community, and turning attention into leads, registrations, and revenue.
Dan breaks down how to use AI the right way (and what to avoid), why you need a presence across multiple platforms, and how to post more content than feels comfortable so your ideal families actually see you. He also explains how to leverage your best content creators—your athletes and staff—and why consistent engagement on other people’s posts builds goodwill, reach, and algorithm momentum.
If you want your gym to grow faster in 2026, this episode gives you a clear plan to build a stronger online presence, create better content, and show up confidently without worrying about what other gym owners think.
In this episode of the Cheer Biz Podcast, host Dan Cotton pulls back the curtain on the real-life behaviors that drive gym owners and managers absolutely crazy—and what great employees do instead. As the owner of three companies with over 75 employees and a consultant to more than 150 gyms, Dan has seen the same patterns over and over again.
He breaks down the most common staff habits that quietly erode trust and culture: showing up late or unprepared, calling out right before a shift, leaving mats and equipment out, walking past overflowing trash, gossiping on the floor, starting and ending classes off-schedule, ignoring curriculum, and asking for more hours only to turn them down when offered.
You’ll learn:
How late arrivals and last-minute call-outs wreck operations and trust
Why “that’s not my job” thinking hurts the entire gym
How gossip and venting in the gym poison your culture
Why time, cleanliness, and curriculum matter more than you think
How to become the coach owners want to promote and pour into
If you’re a cheer gym owner, director, or coach, this episode is part vent session, part leadership training—and a must-listen before your next staff meeting or hiring push.
AI is powerful—but it can also make you look unprofessional, confuse your customers, and cost you real money if you use it wrong. In this episode of the Cheer Biz Podcast, host Dan Cotton breaks down the five biggest AI blunders he sees cheer gym owners making right now—and how to avoid them.
Dan shares real examples from his own businesses and from gym owners who have relied on bad automations, untrained chatbots, and generic AI business advice. From cringe-worthy auto-responders and risky AI chat on your website to using tools like ChatGPT for pricing, finances, and copy-paste emails you never even proofread, Dan shows you where AI goes wrong and how to use it safely and strategically instead.
You’ll learn:
Why lazy auto-responders are quietly turning off leads
The danger of plugging in untrained AI chatbots for parents and prospects
Why generic AI advice on pricing, profit, and opening a gym can lead you into bad debt
How copy-paste AI content makes you sound fake—and how to fix it
What “AI hallucinations” are and why you must verify anything it tells you
If you’re a cheer gym owner, director, or coach who wants to use AI to save time and grow smarter—without embarrassing mistakes—this episode is your practical guide to using AI as a tool, not a trap.
Can your gym feel like family without turning messy? In this episode of the Cheer Biz Podcast, Dan Cotton shares how to build a genuine family atmosphere with standards, consequences, and clarity—so you’re loved and respected. He walks through the early years of blurring lines with friends-turned-staff, the painful lessons (including a real embezzlement case and what it cost), and the systems that now keep his teams connected, accountable, and drama-free. You’ll learn how to set role expectations, hold compassionate but firm conversations, and avoid the entitlement that burns owners out. If you’re a cheer gym owner, director, or coach, this is your blueprint for a healthy, high-trust culture that actually performs.
You’ll learn:
Where “family feel” goes wrong—and how to fix it with clear roles and consequences.
The difference between empowering staff and enabling inconsistency.
A simple framework for tough talks that protect standards without losing heart.
Why “loyalty without accountability is dependency,” and how to reset expectations.
We’re closing out 2025 with a hard look at the habits that quietly stall growth—and how to fix them before 2026. In this episode of the Cheer Biz Podcast, Dan Cotton lays out the five biggest blockers holding cheer gym owners back (plus a bonus): weak websites and marketing, inconsistent social media, lack of patience and consistency, focusing on the wrong things, not protecting your time and health, and misusing AI. Expect clear examples, tough love, and a step-by-step plan you can put to work today.
You’ll learn how to:
Turn your site into a lead-gen machine and stop guessing at what works in Facebook/Instagram ads.
Build a daily content cadence that actually drives inquiries (and why three posts a day isn’t crazy).
Trade “quick wins” for repeatable systems and patience that compounds.
Refocus on goals, staff development, enrollment, and routine quality—what truly moves the needle.
Guard your energy: sleep, fuel, move, and batch work to reclaim hours each week.
Use AI as a scalpel (not a hammer) to edit, iterate, and speed execution—without losing your voice.
If you run a cheer gym, tumbling program, or youth sports facility, this is your blueprint to grow enrollment, strengthen culture, and hit your 2026 goals with clarity.
