In today's episode, we talk about the 5 common mistakes I hear over and over again on repeat when talking to folks trying to drive engagement.

I have learned you will NOT drive engagement by:

Throwing parties! Hosting a book club. Celebrating silly hat day/cat day! Hosting an all-hands meeting without asking how it went. Gifting without asking employees what they like

Listen. These efforts take a lot of work on your part—and will fall flat when your employee experience is very broken. You CAN implement these nice-to-haves, once you've proven to your people that you care about how the work gets done, optimizing outdated or manual processes, workshopping managers to lead up happy teams, and ensuring your all-hands isn't an expensive waste of company time and money.

You can throw your parties and host your clubs once you've built trust with your people that you care about their actual DAILY workplace experience.

Topics discussed

  • Why employees don't participate in your best ideas
  • Why employees seem like they don't want to be at all company functions
  • How to get employees and the CEO to buy in

Here was that blurb from chatGPT if your CEO is missing your 1:1s. I kept it big, make it your own!!

I wanted to take a moment to discuss an important matter regarding our regular 1:1 meetings. I believe it would greatly benefit both of us to prioritize these sessions to discuss workplace engagement and explore potential improvements to our organizational culture.

First and foremost, I appreciate the time and attention you dedicate to our 1:1 meetings. These sessions have proven to be invaluable for exchanging ideas, receiving feedback, and aligning our goals. I have found our conversations to be incredibly valuable in fostering a positive work environment, and I would like to continue this collaborative dialogue moving forward.

However, I must express my concern regarding the cancellation of our last 1:1 meeting. While I understand that unforeseen circumstances may arise, I couldn't help but feel a sense of disappointment. The regular 1:1 meetings serve as an opportunity for me to share my thoughts on improving our workplace culture and engagement. I believe that addressing these matters proactively can lead to a more productive and satisfying work environment for everyone.

Given the importance of workplace engagement and our collective responsibility to create a positive culture, I kindly request that we reinstate our regular 1:1 meetings. I am eager to discuss my observations and thoughts on how we can diagnose and improve our workplace culture effectively. These conversations can help us identify areas of strength, address potential challenges, and collectively foster an environment that encourages the best in our team members.

I assure you that I intend to contribute constructively and offer meaningful insights during our 1:1 meetings. I value your leadership and appreciate the opportunities you provide for open dialogue. By reinstating our regular meetings, we can ensure that we stay aligned and work together toward enhancing our workplace engagement.

Thank you for considering my request. I look forward to the opportunity to continue our discussions and collaborate on strengthening our organizational culture.

⭐ ⭐ ⭐ Friends of the show! ⭐ ⭐ ⭐Will you take this survey? https://www.surveymonkey.com/r/TQC92BN
---------

The terms employee engagement and employee satisfaction might sound like semantics to the untrained ear. But they're not the same thing and they're not measured with the same questions, either!

Employee Engagement: A measure of how willing employees are to go above and beyond. These things are typical under the control of the manager:

  • employees feel like their work matters
  • employees feel like they're trusted by their manager
  • employees feel like their team is a safe place
  • .,....etc.

Employee Satisfaction: A measure of how much the employees enjoy the job and its perks. These things are under the direct control of the company:

  • employees are happy with the benefits offered
  • employees have the equipment they need
  • employees feel proud of the brand (swag, transparent leadership, etc.)

Remember: You can have an engaged employee who's not satisfied, and a satisfied employee who's not engaged. Engaged employees who are also satisfied are the holy grail!

Challenge your leadership team to take the responses to your surveys seriously. Hold them accountable to help you put action plans in place to make improvements to your overall employee experience!

It's a candidates market right now - but it's also your time to shine as a creative and innovative leader! Here's a list of ideas for you to consider to take control of the talent shortage:

Reskilling - (re-thinking) learning a completely new set of skills

  • ex: front end developer wants to join the finance department

Upskilling - (up-leveling) adding skills to compliment an existing skillset

  • ex: front end developer wants to become a full-stack developer

Upskilling will improve retention and build loyalty. Re-Skilling is a powerful strategy to engage your people and prepare for tomorrow.

To figure out who needs or wants upskilling, use your PULSE SURVEY:

  • "Have you ever thought about switching departments? "
  • "Have you ever thought about switching careers?"
  • "Do you see a path to push your career forward at our company?"

Managers in their 1:1s can ask:

  • "Where do you want to take your career, and how can I help?"

Adjustments to your Hiring Practices:

  1. Check to make sure your hiring software isn't rejecting qualified candidates
  2. Can someone on the marketing team help you write a more interesting job description?
  3. Does the role absolutely require a degree?
  4. Hire in Global timezones - take the plunge, it can help projects move faster!
  5. Eliminate pre-employment tests where unnecessary
  6. Ban the Box Laws <--- broken down by State
  7. Utilize specialty job boards
    • Employer Assistance and Resource Network on Disability Inclusion (EARN)
    • AARP
  8. SHRM Training to hire, onboard, and retain Veterans
  9. Don't overlook recent high school graduates - Jobs for America's Graduates (JAG)
  10. What is your time to hire metric? (Less than thirty days is passable.)
  11. Give your employees the job description, ask them to post to their niche slack groups
  12. Host an Open House or informational event to build relationships with local talent
  13. Invest in a relationship with a college or university for a steady pipeline of candidates

Made me SmileBeam Living shared this post about The Unstoppable Maxine Wallis. She had cancer and survived it, twice. How can your company spotlight (with permission) your employees who have overcome life's obstacles?

  • Cancer survivors
  • Veterans (Veterans Day)
  • Up-skilled employees
  • Pride Month

My 2 cents
Your company CAN create an internal podcast. It's not as hard as you think! It's a great medium to reiterate progress on company goals, leadership's thoughts on your latest pulse survey results, and drive engagement by calling out birthdays, work anniversaries, etc.

🌱 Psychological safety is an environment where you feel like you can share your thoughts, mistakes, concerns, and big ideas without being ridiculed.

It doesn't mean...
"La, la laaaa.... 🦄 🌟🌈everyone should LOVE and support every thought that comes out of every person's mouth!"

Nope. What we're talking about, is candor - respectfully speaking in a direct, open, and honest way.

What else I talked about:

  • Listen to all the benefits of implementing a House System (17:20) to drive employee engagement!

  • Ask your managers to invite a direct report to sit it on a meeting that the direct report wouldn't normally be involved with. This encourages transparency and shows what the level above them works on!

🔥 "I'm Burned out." can mean so many different things...

  • "My workload is too much."
  • "I don't feel like my manager cares about me."
  • "I don't feel like I have any friendships on the team."
  • "I don't have the right tools or software to do my job."
  • "I have a skill gap that's stressing me out."
  • "My manager is micro-managing me."
  • "I don't have a healthy work/life balance."
  • ... you get the idea.

Each of these reasons for burnout requires its own action plan. 💥

Ask the right questions to figure out WHY behind what's causing burnout at your organization (here's a template for that)!

Other Things I mention:

  • Gallup Study: Employee Burnout: Causes and Cures
  • The best practice is to survey your people bi-monthly or monthly.
