Truth be told, none of us enjoy feeling uncomfortable. Whether it's giving difficult feedback, speaking up in a meeting, trying something new, or making a big life decision, our instinct is usually to avoid it.

But what if discomfort isn't something to try to escape? What if it's actually pointing you toward growth?

In this episode, I'm sharing why discomfort is one of the most underrated leadership (and life) skills you can develop. We'll talk about why your brain wants to keep you safe, how to recognize the physical signs of discomfort, and practical ways to move through it instead of letting it stop you.

If you've been waiting until you feel "ready," this episode is your reminder that courage usually comes first and then confidence follows.

In this episode, we'll talk about:

  • Why discomfort is often a sign you're growing—not failing.
  • The roller coaster analogy that changes the way you think about fear.
  • What's actually happening in your brain and body when you feel uncomfortable.
  • How to tell the difference between discomfort and danger.
  • Simple ways to reframe fear as excitement.
  • Why focusing on the outcome can make taking the first step easier.
  • Brené Brown's reminder that you can't choose both courage and comfort.
  • Everyday opportunities to practice getting more comfortable being uncomfortable.

Leadership isn't about having all the answers. It's about trusting yourself enough to make the decision anyway.

In this rewind episode, leadership coach and author Marisa Santoro returns to Lead Into It to talk about her book, Own Your Authority, and one of my favorite leadership topics: learning to trust your instincts.

So many leaders second-guess themselves. They wait for permission, hesitate to speak up, or question whether they've earned a seat at the table. Marisa reminds us that authority isn't something someone else gives you. It starts with how you lead yourself.

We also dive into influence, boundaries, relationship building, and why some of the best leadership lessons come from the moments when your advice isn't followed.

If you've ever questioned your decisions, struggled with confidence, or wondered how to lead with more conviction, this conversation is one you'll come back to.

In this episode, we discuss:

  • What inspired Marisa to write Own Your Authority and why intuition became the foundation of the book
  • Why self-leadership is the first step to leading others well
  • How to trust your instincts without ignoring facts or feedback
  • What happens when leaders stay silent instead of speaking up
  • Why influence is built through relationships, not titles
  • How to navigate situations where your recommendations aren't accepted—and why you're still leading
  • The leadership lessons Marisa learned from her immigrant family about asking for and offering help
  • Practical advice for newer leaders looking to build confidence and stronger decision-making skills
  • Why your personal brand should evolve as you grow, while staying rooted in your values
  • How to promote yourself authentically without feeling like you're bragging

Some conversations are worth listening to more than once.

This is one of them.

In this rewind episode, I'm joined by leadership coach and former Wall Street tech executive Marisa Santoro to talk about something so many of us do without even realizing it: apologizing for taking up space.

Whether it's saying "I'm sorry" when you don't need to, hiding behind words like just, or softening your ideas before you've even shared them, these small habits can quietly chip away at your confidence and credibility.

Marisa shares practical tools to help you communicate with more intention, own your voice, and lead with confidence without pretending to be someone you're not.

If you've ever left a meeting wishing you'd spoken up, struggled to be heard, or wondered how to project more confidence at work, this episode is for you.

In this episode, we discuss:

  • Marisa's journey from a 20-year Wall Street tech career to becoming a leadership coach
  • What the Gutsy Leadership System is and why leadership starts with trusting yourself
  • Why fear, self-doubt, and the desire to be liked often hold leaders back
  • What it really means to "speak without apology"
  • How words like "just," "but," and unnecessary apologies can weaken your message
  • The simple question that can completely change how you communicate: "How do I want to be perceived?"
  • The Rule of Three and how it helps you communicate with more clarity and impact
  • Practical ways to build executive presence in meetings, presentations, and everyday conversations
  • How to adapt your communication for different audiences without losing your authenticity
  • Why confidence isn't about being the loudest person in the room—it's about being intentional

Guest:
Marisa Santoro is a former tech executive turned leadership coach and founder of In Our Shoes, where she teaches the Gutsy Leadership System. She's also known for her talk "Speaking Without Apology," which started as a program for NYU and later became a TEDx talk.

What does leadership really look like over time?

I almost didn't share this story.

I've been holding onto it for a while because I wasn't sure I was ready to tell it. It's easy to share the wins. It's a lot harder to talk about the burnout, the difficult leaders, the career pivots, and the moments where you have no idea what you're doing.

But those are the experiences that shaped me the most. And if I encourage others to lead with authenticity and keep learning, I should be willing to do the same.

In this episode, I'm taking you behind the scenes of my own leadership journey—from joining the Air Force as a brand-new lieutenant to becoming a leadership coach and business owner.

Because I realized that leadership isn't about having all the answers. It's about who you become through the experiences that shape you.

In this episode, I share:

  • My leadership journey through the military, corporate America, and entrepreneurship.
  • What great leaders did differently—and what I learned from the ones who struggled.
  • Why grace, humility, and being approachable matter more than having all the answers.
  • The role self-awareness plays in becoming a stronger leader.
  • Learning to focus on what's actually within your control.
  • How understanding your strengths (and owning your weaknesses) can change the way you lead.
  • Why building relationships through networking and simple coffee chats has been one of the best career investments I've made.
  • Navigating burnout, career transitions, and unexpected pivots.
  • How coaching changed the way I think about leadership.
  • A simple reflection practice you can start using today to continue growing as a leader.

Okay, this one's a little spicy.

In this episode, Sara is dropping some hot takes — the kind that sound controversial until you actually think about them for two seconds. Inbox zero? Myth. Answering emails on vacation? Not the flex you think it is. Being "busy" all the time? Might just mean you're bad at saying no.

Sara gets into why the way we've all been taught to "do" work is kind of broken — and what it actually looks like to build a career that fits into your life instead of swallowing it whole. She also gets into a few truths that might feel a little uncomfortable, like why you don't owe anyone workplace friendship, and why leadership was never actually about the title on your business card.

If you've ever felt like you had to be constantly available, endlessly busy, or fully "on" to be taken seriously at work — this episode is your permission slip to stop.

Tune in, and let us know which hot take you agree with the hardest.

What even is leadership coaching?

I get this question all the time because when I tell people I’m a leadership coach, the response is usually something like… “Oh, so kind of like a life coach?” which my answer is usually somewhere between: yes and no.

So, in this episode, I’m breaking down what leadership coaching actually is, what happens in a coaching relationship, and why so many people, from first-time leaders to executives, choose to work with a coach.

We talk about the misconceptions around coaching, what makes coaching different from mentoring, consulting, or therapy, and some of the reasons people decide they want support in this season of leadership.

In this episode, I talk about:

  • What leadership coaching actually is (and isn’t)
  • Why coaching is a partnership, not someone giving you answers
  • Who leadership coaching is for (hint: it's not just executives)
  • How coaching helps you notice patterns and see situations differently
  • Why confidentiality and trust matter so much in coaching
  • Building confidence and accountability as a leader
  • Signs it might be time to get support
  • How coaching can help with feedback, difficult conversations, and growth
  • What coaching relationships actually look like and how long they usually last

In this episode, Sara sits down with a very special guest — her sister, Dr. Kate Nagel — for a conversation that’s equal parts reflective, funny, and honest. Together, they talk about what it was really like growing up in a military family, constantly moving, starting over, and learning how to adapt at a young age.

The sisters dive into how those experiences shaped the women they are today, from their careers and relationships to the way they lead, coach, and navigate challenges. They also reflect on sibling dynamics, the influence of their parents, resilience, rejection, and the unexpected lessons that came from growing up in an environment where change was constant.

Even though Sara and Kate took very different career paths, they realized many of the same themes followed them into adulthood: adaptability, perseverance, communication, and learning how to connect with people from all walks of life.

This episode is a candid conversation about family, growth, leadership, and the moments in life that shape us more than we realize at the time.

Over my career, I’ve learned a lot about leadership. Some of it through great experiences and some (if not most) through doing things the hard way.

Many lessons weren’t things people sat me down and taught me. They were things I learned over time through leading teams, making mistakes, getting overwhelmed, building confidence, and figuring out what leadership actually looks like in real life.

In this solo episode, I’m sharing five leadership lessons that I wish I had learned earlier because I think they would have made navigating leadership (and my career in general) feel a little easier.

I talk about:

  • Why leadership is less about having all the answers and more about creating space where people feel safe to contribute
  • Why you can’t lead everyone the same way—and how understanding communication and strengths matters
  • Why burnout isn’t proof that you care (and what I’ve learned about leadership and rest)
  • Why confidence usually comes after doing the thing, not before
  • Why self-awareness might be one of the most important leadership skills you can build

Whether you’re leading a team, stepping into leadership for the first time, or just trying to grow in how you show up for others, I hope this episode gives you something to reflect on and maybe makes your leadership journey feel a little less lonely.

What does it actually mean to build your own leadership style?

In this episode of Lead Into It, Sara sits down with Navy Captain Lacey Vestal to explore the journey of becoming an authentic leader in environments that often reward conformity, hierarchy, and playing it safe. They also explore an often overlooked leadership topic: wellness. Lacey shares how fitness, self leadership, and building healthier workplace cultures have influenced the way she leads and develops others.

If you’ve ever questioned your leadership style, struggled to trust yourself, or wondered how to lead without losing who you are, this conversation is for you.

Leadership shows up in the big calls and the small details.
Rest isn’t weakness—it’s leadership fuel.
Grace goes further than perfection.

Hi, and welcome back! I’m kicking off this new season of Lead Into It with a solo episode straight from my own leadership journey. Over the summer, I had the chance to step in and lead a public affairs team during an Air Force exercise. It was high-pressure, unpredictable, and honestly, one of the best learning experiences I’ve had in a while.

In this episode, I’m sharing the five big lessons that stuck with me (and that I think will resonate with you, too).

I’ll also give you a quick sneak peek at what’s coming this season. I’m so glad you’re here!

It’s the end of the season, and in this finale episode, I’m reflecting on what I’ve learned from the incredible leaders who joined me. We’re talking about the ripple effect of leadership, why commitment matters more than motivation, and the reminder that no one should lead alone.

If you’ve ever wondered how your words as a leader echo beyond the workplace — or felt the weight of trying to get it all right — this one’s for you.

Tune in for a heartfelt wrap-up and a few of my favorite takeaways.

I'm also getting ready for next season and I want to hear from you. What leadership challenges are you facing? What do you want to explore next season? Drop me a note at Sara@leadintoit.co.

What does real leadership look like when no one’s watching? In this episode, retired General Mike Minahan gets honest about the messy, meaningful, and deeply human side of command.

He shares the story behind his now-viral decision to schedule a mental health appointment as a four-star general—something he thought was just leading by example but turned out to be life-changing for himself and countless others. Years later, he’s still hearing from people who were inspired to finally ask for help.

We also talk about the role family played in shaping his leadership style, what it really takes to lead through resistance and uncertainty, and why his go-to leadership advice is as simple as it is profound: “Don’t suck.”

This conversation is a reminder that leadership isn’t about performance—it’s about showing up, especially when it’s hard. Whether you're leading a team, a mission, or just trying to lead your life with more intention, there’s something here for you.

What makes a leader worth following?

In this episode, retired General Mike Minihan, former commander of Air Mobility Command, shares the leadership philosophy that shaped his 35-year Air Force career, centered on "OLA": Ownership, Leadership, and Attitude.

From his early days as a lieutenant to leading 110,000 airmen, General Minihan returns to one powerful truth: credibility starts with doing your job—and doing it well. He also reflects on the 2023 memo that made headlines, how it shaped perceptions, and what it revealed about his leadership style. Through it all, his clarity of purpose and commitment to readiness shine through.

Perhaps most striking is his view on "worthiness"—a question he asked himself often: Do I deserve this level of trust? That mindset drove him to lead with both conviction and care.

If you're in any kind of leadership role, this conversation is a must-listen.

And don’t miss part two next week, where we dig into mental health, legacy, and the human side of command.

What if the key to transforming your team’s performance wasn’t hiding in another leadership book—but came straight from the lessons learned in the cockpit of a fighter jet?

In this episode, I’m joined by Robert “Cujo” Teschner—former Air Force fighter pilot, leadership expert, and author of Debrief to Win. Cujo brings the heat (and the heart) in a conversation that challenges how we think about accountability, feedback, and real team growth.

We dig into why debriefing—the military kind—isn’t just a boring recap or a dreaded feedback session. It’s a high-impact, deeply human leadership practice that creates clarity, builds trust, and drives performance. The best part? It’s practical, repeatable, and doesn’t take hours to implement. In fact, the average military debrief lasts just 18 minutes—and can boost performance by up to 25%.

Cujo also shares how his journey from fighter pilot to leadership consultant (and cancer survivor) reshaped how he shows up—not just at work, but in life. His story is a powerful reminder that leadership isn’t just about checklists or standards—it’s about how we support the people around us when it matters most.

Whether you lead a team, manage projects, or just want to give better feedback, this episode will leave you with a powerful framework and a fresh perspective on what great leadership looks like—under pressure and beyond.

Ever wonder why some leadership situations hit you harder than they should? Or why feedback sometimes feels way bigger than it is? It might be your mindset foundation — and it could be ready for a reset.

In today’s episode, mindset coach Margaret "MJ" Jennings joins me to talk about the mental side of leadership — the 95% we don’t always see but definitely feel. We dig into how old patterns show up in your leadership, how to shift your mindset, and why what you model matters even more than what you say.

If you’re ready to lead with more clarity, resilience, and real presence — this conversation is for you.

In this powerful episode of Lead Into It, I sit down with Maj Gen Dan Tulley, Director of Operations at U.S. Transportation Command—and someone I had the honor of serving with over a decade ago.

We trace his leadership journey from his ROTC days at Duke University to commanding at a global scale, uncovering the real-world lessons that shaped his leadership style. Tulley opens up about a pivotal in-flight moment that cemented his trust in training, the decisions he faced as tensions with Iran rose, and how he kept his team informed, empowered, and motivated during COVID.

He also gets real about what makes leadership sustainable: humility, trust, and letting go of the need to have all the answers. One of my favorite takeaways? “Nobody wants to be that single leader that everything depends on.”

Whether you’re leading five people or five thousand, this conversation is packed with practical wisdom on:

  • Building high-performing, resilient teams
  • Making decisions under pressure (and creating space for them)
  • Leading with humility and intention
  • Balancing strategic and tactical thinking
  • Spending your “leadership capital” wisely

Grab your headphones—this is one episode you don’t want to miss.

Thomas Greek's leadership journey reads like a field guide for anyone who's ever struggled with the transition from boss to true leader. From his early days as a self-described "bossy boss" pointing at his metaphorical sheriff's badge, to becoming the youngest executive in his organization's history, Thomas reveals the pivotal moments that transformed his approach to leading others.

The conversation turns on a single question from a mentor who asked him, "Do you think your team likes working for you?" His initial response—"Does it matter?"—captures the mindset many new managers bring to leadership positions. This moment sparked a curiosity that would define his leadership philosophy moving forward.

What makes this episode particularly valuable is Thomas's willingness to share his vulnerabilities. He recounts landing an executive role running a multibillion-dollar credit card operation despite candidly admitting in the interview, "I'm not qualified for this job." His secret? Understanding that leadership excellence comes from building engaged teams and creating transformational environments, not from technical expertise alone.

Throughout our discussion, Thomas reveals practical frameworks like his "Three Ps" approach (People, Processes, Possibilities) and shares his favorite coaching question: "Is it true?" These simple but powerful tools have helped countless leaders shift from controlling to empowering, from telling to asking, and from feeling isolated to creating genuine connection.

Whether you're leading a small team or a large organization, Thomas's insights on psychological safety, workplace loneliness, and the integration of work and personal wellbeing offer a blueprint for more effective and fulfilling leadership. His parting wisdom? "Be kind. It's easy, it's free, and the world needs more of it."

What do you get when a 23-year Air Force Colonel trades her uniform for a machete and cacao seedlings? Meet Maria Carl, who went from leading global military teams to running a thriving Hawaiian chocolate farm.

Maria’s story is all about reinvention. She took the leadership skills she built over decades in the military and applied them to farming, sustainability, and building something truly meaningful. Welcome back to Lead Into It! After three years of military orders, a coaching certification, and personal growth, I’m back with fresh insights on leadership.

Since our last episode, I’ve led teams big and small, moved from Charleston to Florida’s Panhandle, and had a huge realization: the best leadership happens when we stop trying to fit a mold and just show up as ourselves. Through coaching, I’ve learned to listen differently, create space for others, and lean into authenticity—because that’s what builds trust and real buy-in.

Leadership isn’t about being perfect. It’s about being you. And as we shift toward a more authentic way of leading, I can’t wait to explore what that means for all of us.

This week's episode is with Kathy Knichel, someone I met while on my military orders who has a wealth of leadership experience from her time leading the protocol program at Charleston Air Force Base. I loved talking with her from the first moment I met her and knew I had to have her on the show. During our conversation for this episode, we talked about how she started her career and built and led teams, but the theme that came throughout our conversation was how she brought people together.

Kathy managed an unrivaled protocol program at one of the busiest bases in the Air Force. She was responsible for oversight of more than 150 annual official visits to the command, military ceremonial events, conferences, and other distinguished visitors (DV) activities. She was a widely trusted expert throughout the installation and community and personally advised three Wing Commanders and 53 Mission Partners. She continues to inspire the people around her to be the best versions of themselves through her wealth of knowledge and personal experience.

In this week's episode, I sit down with Ron Carucci, Managing Partner at Navalent, to talk about his new book, To Be Honest: The Power of Truth, Justice and Purpose. We talk in-depth about the conditions in which people will tell the truth, be fair, serve a greater good, and in what conditions do organizations create an environment where people will lie steal and cheat. It was an interesting conversation about how leaders really impact the environments at work and what factors are important when trying to create a more honest environment.

Ron has a 30-year track record of helping organizations adopt strategies that lead to accelerated growth, and designing programs to execute those strategies. He is also a two-time TED speaker and the best-selling author of eight books, including the recent Amazon #1 Rising to Power.

In this week's episode, I sit down with the super funny Emily Zawisza, and we talk about her journey into the improv world, her work at Four Day Weekend, and how to use improv’s method of “yes and” in your work and day to day life.

This motivated her to move to Chicago to continue her improv comedy education, where she was accepted into and graduated from the world-famous Second City Conservatory, as well as the iO Training Center. While nights were spent performing with various improv troupes, she built a career on the intersection of comedy and business. From her jobs at Groupon, The Onion, The Second City, and Slate Magazine, the common thread has been how humor and intelligent wit can be powerful tools in communication and business. Now working back at Four Day Weekend, where it all started, she can be found collaborating with Fortune 500 companies to create engaging content and train employees with improvisational techniques.

On this week’s episode, I had an amazing conversation with Monica Rockstroh, a professional career pep talker based in Chicago, Illinois. We talk tips and advice that Monica has about job hunting, LinkedIn, and salary negotiation during this time of the pandemic.

Interviewing well and negotiating hard have been vital career skills for Monica as she routinely moves across oceans to somewhere new, leaving her established connections behind. With the right strategy, she has out-competed fellow candidates and negotiated her way up the salary ladder, opening the door for women after her. Her online consultancy prepares women to negotiate salaries and job offers, all while working to close the gender pay gap.

This episode is perfect for anyone who is currently looking or planning to look for a new role by providing some steps to take while looking, interviewing, and negotiating your worth.

On this week’s episode, I chat with an Air Force friend, Becky Heyse, who I met very early on in my career and continues to impress me with her leadership skills as well as her authenticity. Becky is a public affairs officer in the U.S. Air Force. During her 12-year career she has served in a variety of roles and locations around the world serving as an official spokesperson for senior leaders, leading teams of more than 20 people and serving as a mentor to Afghan government officials. She is currently a student at the U.S. Naval War College in Newport, Rhode Island.

During our chat, we dive into her discovery of self awareness as a leader as well as learning how to focus on her strengths instead of trying to offset her weaknesses. This is a great episode for anyone trying to figure out how to learn more about themselves while leading a team.

PS: Also, there is a point in the episode where I completely mess up a quote! This is the quote I was trying to reference: Everyone is a genius. But if you judge a fish by its ability to climb a tree, it will live its whole life believing that it is stupid. -Albert Einstein

Several months ago, I found a stack of my grandfather’s notes and speeches my dad gave me. My grandfather, Floyd Greco, worked his way up from being an hourly worker to a senior executive at ALCOA and he was extremely passionate about leadership, encouraging everyone to “Make it Happen” Although he passed away in 1996, his legacy continues among his kids and grandkids with how he motivated others. This speech, read by my dad, Chris Greco, is one he wrote based on his “Make it Happen” methodology. When I thought about adding it to the show, my dad said it would have been a dream come true to hear his work shared with the world. So here it is world, go “Make It Happen.”
