'Breaking the Glass Ceiling' is today’s theme on Manage Self, Lead Others. I speak with Linda Fisk, CEO of LeadHERship Global. Breaking the glass ceiling is a metaphor for the often intangible impediments, obstacles, roadblocks that prevent women and minority groups achieving the elevated professional success they may be capable of.

TALKING POINTS

Q . What are some mistakes people make that keep them out of breaking through this glass ceiling?

A. My first recommendation is to raise your sensitivity to this. Did you know that both male and female managers are twice as likely to hire men over women? So we have to be aware of our implicit and explicit biases and we have to guard against that through things like blind applications. 

Q. How can what people say in the workforce be more assertive, yet do it in a way that doesn't switch off the person they're trying to educate. Are there any tips and tactics like that?

A. Oftentimes we are blind to our own biases; we don't recognize the biases e operate under. 1. So the very first thing that I would say is to raise your sensitivity to that. Understand the glass ceilings you may be creating your own company. 2.    Conduct blind screenings. 3.    Develop regular bias and stereotype training. 4.    Have a sense of curiosity and respect for the differences among people, is a great place to start When people recognize that you're curious and respectful, respecting their differences and trying to deepen your own understanding of those differences, that can lead to wonderful dialogue, wonderful opportunities for learning and a deepening of, not just understanding, but respect for the differences we all have.

Cognitive hardiness is a concept in psychology referring to a set of attitudes and beliefs helping individuals cope with stress and adversity. Considered part of the field of positive psychology, it studies factors contributing to human flourishing. Dr Kenneth Nowack is author of the 2021 paper, "Cognitive hardiness in coaching: Personality trait, skill, or outcome?" * Cognitive hardiness, often viewed as a personality trait, is related to resilience, the ability to bounce back from difficult experiences. Psychologist, Suzanne Kobasa, first developed the concept, based on 3 core beliefs or attitudes: 1.      Commitment: The belief that one is invested in, and engaged with, the world and has a sense of purpose and meaning in life. 2.      Control: The belief that one can influence and shape events in one's life, and that external factors do not solely determine outcomes. 3.      Challenge: The belief in post-traumatic growth; that change and adversity, instead of being insurmountable obstacles, are opportunities for growth and development. Overall, cognitive hardiness is an important concept in the study of resilience, coping, and mental health.

Scott Dutton is the Conflict Whisperer; a global expert on difficult conversations, Conflict intelligence®, mediation, emotional intelligence and workplace culture. As a professional speaker he's known as the fun-maker and spoken to over 25,000 professionals as a speaker or facilitator. Watch the Youtube video version HERE Q. What makes a culture unravel? What toxic behavior is most prevalent? Where there's an us-and-them culture, where it gets very much management vs. staff, where people do not feel comfortable or safe to have those difficult conversations. Teams need to have a model on how to have those difficult conversations. one I use is based on a Harvard model; start by asking questions to understand.

A trap in difficult conversations is if they start provoking the other person and put them on the back foot then - you get defensiveness. It's being mindful about how you start, and also your tone and body language and how that comes across; all those things play a part in whether that conversation is going to go well or not.

The purpose initially is to understand each other before starting to look at solutions. It's going in open, curious, trying to understand the other, them understanding you, and then we find a way forward. If everyone has a model like that it makes it easier.

“Calling it out” is when you see something inappropriate, you go, 'Hey, hang on there, I'm uncomfortable with that." You make it clear. “Calling it in” is more subtle. What it is, I might see you raise an eye at someone in the meeting, or do something more subtle and I might say, “I just wondered, in the meeting I saw you make an interesting facial expression when Mary was talking. I'm just wondering what was going on for you there?"

I'm not coming in with judgment. I'm coming in with a soft curiosity and saying, "Hey what's going on there? I saw that."

In episode 83 of "Manage Self, Lead Others" leadership podcast I speak with Lindsay Adams, the Relationships Guy, as we run through a description of each of the 4 DiSC ® Profile quadrants:    D - Dominant  I - Influencer, S - Steady C - Conscientious   Watch the video version here: https://www.youtube.com/watch?v=A2qxZ6-GmaA&t=429s   Once we understand the basics of the 4 DiSC types as a leader, we can bring out the best in our people.   As a team leader, if you understand your people, you can deal with them, how they like to treated; you can delegate tasks by matching people’s preferences and predict how they might execute that task.   It's seeing patterns in behaviors and preferences. For example, if you want a task executed that requires lots of data and detail, ask a high “C”; if you just want the bottom line, ask a high “D”.   A high C in our team is likely to revel in doing research; a chance to drill down and find more data in support of a premise.   A high “I” is likely to be an ideas person, able to expand an idea with all the “what ifs”.   A high “D” is able to focus on results, to get things done, who likely sees a deadline and encourages others to focus on achieving that result.   A high “S” is likely to be quietly supportive of everyone in the team.   Behaviors are readily observable, and you can easily see the patterns that positions someone into one of the 4 quadrants of DiSC. By matching observations and group dynamics of over 180 teams across the company against findings of decades of academic studies, Google targeted precisely which qualities make the best teams. The research team identified psychological safety as one of the key characteristics. Harvard Business School Professor, Amy Edmondson, first referred to psychological safety in 1999 as 'confidence that the team will not embarrass, reject or punish someone for speaking up'. Google further defined it as a team that demonstrates characteristics of conversational equity and social sensitivity. How can managers ensure team members feel safe to take risks and be vulnerable in front of each other? ·      Start by replacing blame with curiosity. ·      Create a conscious workplace culture where key attributes of psychological safety are the norm. ·      Avoid the ripple effect of belittling, sarcasm, blaming or incivility which hijacks focus. ·      Make it easy for people to speak up with ideas, questions, concerns or mistakes. ·      Understand five key dysfunctional team behaviours and transform them into five positive behaviours. ·      How Managers can build an emotionally intelligent team where operational excellence is the result.

The underlying subconscious need to belong trumps Strategy or a Values statement written on a piece of paper. The Values statement is rarely lived by senior decision makers and people in the organization. 

In organizations there may be a purpose statement, a mission statement, a vision statement, a set of values . . .  Middle managers are confused by what they are to pay attention to.

I encourage leaders to ask these questions: 1. What is our strategy and what are we trying to achieve?  2. Do we have the culture we need to execute this strategy?  The intersection between culture and strategy is absolutely critical. 3. What are the behaviors we need to see more of, to successfully execute this strategy? Without knowing that, your strategy is a piece of paper.

Perhaps as well as having a values statement organisations could have a Culture statement, using the 10 dimensions listed in my book,, "Rules of Belonging"

Ira Wolfe, you talk about leadership, agility and the six essential qualities of a leader. And one is critical thinking. How do you define critical thinking? We talk about adaptability and part of that is mental flexibility. It's dealing with ambiguity; taking conflicting messages and trying to make sense of that, correlating what parts work and which ones don't. It's the ability to deal with cognitive dissonance, especially when you deal with politics and things. The other part of cognitive critical thinking is your ability to reason, certainly, but it's also the ability to do it quickly. And in my core businesses we do pre-employment and leadership testing and cognitive testing was always a part of that. So there's a quality part of critical thinking such as, are you curious enough? Do you do your due diligence? Do you ask enough questions?  Do you reflect on your solutions? So many people just take it for granted; they read the headlines and they move on. So it's curiosity.  Do people have a belief if it ain't broken, don't fix it or do they consider options?  And either scale can be a problem. Sometimes things that work should be repeated because they worked’ they’re tried and true. But sometimes you have to at other options, but you can go down rabbit holes with that.  Sometimes people just love new ideas and if something doesn't work, they hop to another idea and then another idea. So we look at a balance of open-mindedness and willingness to change. How much do you rely on facts vs. intuition?  Are you know risk-tolerant or risk-averse?  Are you cautious? Are you impulsive?  So when we talk about critical thinking, we want to think, “Oh, they're smart. They make good decisions.  How do they make those decisions? What's their approach?  Are they curious?  Are they fact-based or do they rely on instinct or consider other options?  How do they evaluate the risk in that? And then we also measure, we look at the speed at which they can do that.  Some people are really good thinkers but they can't do it when somebody's watching under the gun.  And there are times, especially in a VUCA world, where you have to make snap decisions on the front line.  ===  About Ira Wolfe Ira Wolfe is a prolific blogger, podcaster, and author. David Deane-Spread is a hostage negotiator for business. He helps businesses having toxic people problems turn it around. “You cannot manage people, you can only lead them,” says David.  “You have to influence, persuade, coach, support, champion, inspire and encourage them. You can't just command them.”   My questions include: 

What do you find is the biggest mistake managers make trying to deal with difficult behaviors?   What's a process a manager can use when trying to deal with difficult behaviour?   Tell us more about the deadly triad: ·      difficult behaviors ·      blocking progress ·      misalignment that wastes resources and time.   Leaders are meeting fatigued. They already have too many meetings. And some meetings work well and most meetings don't.   There's a lack of distinction between implementation and execution. You've got strategy, implementation and execution and all three require planning.   What's the difference between leadership and management? When I hear people talking about people management, I know that they don't know what they're talking about.   You have to influence persuade coach support, champion, inspire and encourage them to do those things. You can't just command them.

All of the stress created in ourselves is not created by what's happening, it’s created by what we think about what's happening and how we think about what's happening.

Why people lie is because they're scared; they might be scared of the consequences.

We can choose to build the Internet of Things and Artificial Intelligence applications on blockchain platforms. === All through history humans have almost exclusively chosen one type of social system, the command and control management model; a centralized, top down hierarchy. They decided to leverage the intelligence of the elite few. They make central plans and ascribe coercive power to enable them to enforce both ideological conformity and compliance. For most of us we can't conceive how anything would be done if nobody was in charge. When you practice collaborative power, you welcome diversity of opinion. When you build collaborative power in networks, all voices matter. Nobody is smarter than everybody. A fundamental human need is autonomy. And one of the problems with hierarchies is it kills autonomy, and in the process kills innovation, The organizing principle of centralized top-down hierarchies is to trust authority. We give power to the intelligent few. But when they don't welcome diversity of opinion and encourage ideological conformity, they bake in the unconscious biases of the experts. When you encourage everybody's voice and look to discover common ground, then you are more likely to arrive at real common ground, When you leverage collective intelligence you move past biases to come to a higher level solution than any lone individual could ever devise.

Matt Lovegrove leads EY’s Asia-Pacific “Work, Reimagined” project team, undertaking research and interpreting how clients need to rethink, repurpose and reshape work in a ‘coexisting with COVID’ world. Our conversation refers to the recently released EY Work Reimagined Employer Survey 2021. [6:43] What did you figure out was the reason they let you go? [7:41 - 7:47] I was not used to leading a team. I was not used to the politics of an organization.  [8:16 - 8:24] There was definitely friction as I moved towards my mission, which was the opposite of what they wanted to do.  [12:11 - 12:26] Leadership is the ability to build relationships to achieve our goals together with compassion, accountability.  [12:56 - 13:01] Leadership is putting relationships first. Most people think it's intelligent to put results first.  [13:56 - 13:58] How did your leadership evolve? [14:05 - 14:12] I was out of my depth for a time and had to adjust constantly. But then you adapt, that's the first part of it. And then the second part is intention to get better. [14:51 - 15:04] Unless you have the core intention to be a learner, to increase your skill base, then your chances of doing it coincidentally are small.

[2:15 - 2:24] The Disney company can take any mundane, boring thing and turn it into an experience.  [2:58] I call it Disneyfication - creating experiences out of the mundane e.g. answer the phone, send an email, send a package. Why don't you make an experience out of them? [4:15 - 4:31] We come up with a service map; every interaction with a client or patient. Whether it's marketing at the front desk, a telephone call, etc, every single point is mapped out.  [16:56] Walt Disney himself called it 'Plus It', which is constant process improvement. [23:57] If a doctor's front desk person anticipates the doctor is running late, they can provide anticipatory service. When the patient checks in they just say, "Hey we're really sorry. The doctor's running about 10 minutes behind. Let us buy you a cup of coffee" and hand them a $5 gift card for a coffee.

[1:26 - 1:36] A small percentage of leaders and organizations see this time as a time to innovate and change.  [1:40 - 1:50] An even smaller percentage recognize they will have to put in an effort to reconstruct the social and emotional health of the team after everything we've been through. [2:06 - 2:27] There's been an emphasis on business continuity and it's working. People put their head down and really worked hard and sustained stress for a long period of time.  [3:34 - 3:46] People are quite heroic in crisis. It is after the crisis when things unravel, and that's what we're seeing now.  [10:18 - 10:22] People want to be intentional about how they design their lives. [10:44 - 11:07] Some organizations will do well by this because they're dialed in. They connect on a personal level. [11:45 - 12:09] I had a conversation with a CEO who said as soon as COVID is over, they will mandate everybody come back. I said, 'Did you hear that? That's the sound of your competition doing a triple somersault off their desk because they're going to be interested in your best employees!' [14:46 - 14:52] Architecture firms are redesigning office space to foster innovation, creativity, connection. [18:04 - 18:30] We spend billions on training and it is largely ineffective. It does not stick. Ask people what they remember about a program they liked a week later. and they will not be able to tell you specific things about it. And yet we keep throwing money at that process. We could do better.  [19:34 - 19:41] Coaching and spacing that experience over time and creating accountability where people are taking actions, you'd see real change.  [20:09 - 20:11] That's when we started to create microlearning.  [20:32 - 20:37] Stories, people remember. You use stories to illustrate a point.

Value is about customer outcomes.   Customers buy outcomes; not the products or services we think we are selling them. Grow the desireability of an outcome. Silo-limited customers with narrow buying processes lock salespeople into poorly differentiated selling processes.   What is DIFFERENTIATION? Something that only you can deliver.

How do you differentiate? How do you uncover value for the customer? How does someone start to think about being a CEO or any C-suite position? 1. Break the task into component parts – leading self, leading others, leading the enterprise. 2. Be honest with yourself about what you’re good at and not good. Ask youself, 'Can I make the leap from contributor to leader?' 3. For any CEO role, look at the Board and major shareholders and ask, 'Could I have a good partnership with these people? Am I the right fit?'

To prepare to become CEO, take a structured approach with these 5 phases: 1. Creative Foundations – your values, purpose, what sort of organisation you want to lead, strengths, experience and skills and also how you are perceived. 2. Get context and role-specific - strengthen skills and demonstrate performance across the 9 areas of CEO competency; be crystal clear on your strengths and derailers. 3. Presentation and practice - about the narrative of where you would take the organisation; SCR model. 4. Interviews – why would we trust you with leading the organisation? Personal qualities, skills, experience and how you would plug your gaps. 99 questions list. 5. Transition – the plan for time management, communications, short and medium term hires and exits. Why do the work of preparation?   Because you have so much coming at you, so fast, these days you need to have your stuff together!  Be the best equipped you can.

·       If you start telling even white lies on small things, a process begins of avoiding truthfulness. And once that starts, it’s a slippery slope leading to bigger things.   ·       There's a duty of truthfulness. People know a white lie is not the right thing to do. They know they're being lazy or self-interested or sparing someone's feelings, when really, it's sparing their own embarrassment. It's avoiding the obligation to come up with a truthful explanation of why you're canceling.   ·       In the Integrity Intensive quiz one question is about a manager who confides to you they plan to lay off one of your colleagues. But you know that colleague is about to buy a new house; you're concerned if they don't have a job it might create financial disaster. That's a dilemma.   You have both a duty of loyalty to your boss, but there's an implied duty of truthfulness with your friend who is about to buy a house. Now you're on the horns of a dilemma.   You've got a duty of loyalty, one of truthfulness. These come up at work and they're always clashing.   ·       Integrity is really the skill of identifying promises you make, both explicitly as well as implied, in everyday life. Implied promises are harder to see, yet most of the promises we make are implied.

TALKING POINTS The Google company’s PeopleLab Project Aristotle investigated the attributes of a manager that contribute to engagement and effectiveness.   Social sensitivity means picking up subtle, nonverbal cues that only teams or individuals with high emotional intelligence will pick up.   Behavior in team meetings: Fast talkers express their opinions with confidence, while reflective, introvert members of the team might withhold saying what they think.

Does profitability come from focusing on results? Or is focusing on culture the answer? And what is culture anyway? Is it socializing together, celebrating birthdays, seasonal holidays?

Look after purpose and profitability follows. Look after culture, profitability and results follow.

The second attribute of a high-performing team is conversational equality, as discovered by Google’s research project, Project Aristotle.   Tool to facilitate conversational equality is the Talking Stick. Anecdote about U.S. Senator Susan Collins using a talking stick to break a deadlock between Democrats and Republicans.   What's now becoming best practice is to scrap performance reviews and instead have regular one-on-ones, because fast feedback is important. More than one expert in leadership talks about the importance of starting the day with a 10 minute huddle. What's important too is sense of belonging.                                Patrick Lencioni talks about fear of conflict as one of the dysfunctions of a team.   There's a difference between trust and psychological safety. And trust can be superficial. You may not say what you really think for fear that you will be disliked.   I just learned that it's more important to tell the truth than to be liked or to be approved.   The eight good behaviors of a manager and the flip side is, what are the poor behaviors we need to avoid?                            The world is moving slowly towards a better, best practice. If you can be part of the solution rather than part of the problem, it creates a wonderful ripple effect.

'As a leader, you think you've communicated, but then people aren't getting the message,' Gabrielle says.

Gabrielle noticed that when she shared a story to communicate a message, people not only understood the message, but more importantly, they better remembered the message. And then she noticed good leaders were sharing stories.

At 3-day conferences with speaker after speaker, the brilliant ones were brilliant because of stories.

We need all the facts and figures and data, but it's stories that create emotional connection. People make decisions based on emotion, but they then search for evidence to support that emotional decision.

Types of stories:

Origin stories e.g. the origin of Mattel’s Barbie doll,

Creation stories, how the company started or how the product started.

A company doesn’t want to lose their corporate memory of stories. 

We can teach people the value of storytelling, educating so they share stories more effectively but also find stories from the past that we can use to inspire the future e.g. show the vision or the values and the behaviors of what we try to live by as a company. 

A manager can pose a question such as, tell me a time when one of you did something for a customer that made a difference to them, or tell me about a time when you felt really proud to work for this organization. 

I might bring 20 people together, some from the front line, senior people, junior people and ask them questions. Someone will tell a story and then someone goes, ‘Oh yeah, that reminds me of . . .’

In 2 hours you could probably hear 50 stories; five or 10 are absolute gold. And at the end people go, ‘I just feel so proud to work here.’

Cultivate a fascination with expanding your epistemology i.e. the sum total of your knowledge, skills and experience, to date. My latest book, Shift Culture, refers to self-leadership principles. I introduce a praying mantis character called Sol, short for solitude. Show me someone who's effective as a self-leader and they most likely give themselves what I call solitude time. They use the Sol Principle and, like the praying mantis, sit quietly 3 to 4 times a week for around 20 minutes, reconnecting with their mission, their purpose, their goals, their aspirations; shutting down the noise; to hear quiet whisperings come through, nudging them in the direction their soul, their spirit, wants to go.  The Sol Principle is about the discipline of creating time to re-energize through solitude.  R.E.A.P.A. model - Relax - Envision - Assess - Patience - Act  How can a leader encourage team members to demonstrate more self-leadership? Have solitude thinking sessions; 15 - 20 minutes, sit quietly, think about the issues and the problems; tap into your subconscious mind. Come back with a couple of ideas. Before we jump into acting, let's just apply the REAPA process. Give people a chance to change their physiology, do something different than just sitting around the meeting table. Go for a walk, serve a couple of customers, let your subconscious mind percolate and just let it sit and reflect on it for awhile. You'll be amazed at the creativity when you come back together.

What are common business writing mistakes?

If you use too many words when you write, the recipient takes longer to read it; can be harder to decipher. Seeing a sea of words without white space or layout or bullets might create a ripple effect of the recipient putting the email aside to read later, slowing down the chain of communication.

What are top complaints about email communication? -       old subject lines re-used for a new subject -       not taking time to add a courtesy salutation -       long sentences that are hard to follow; write one sentence, one idea -       red flag words that turn off the reader e.g. ‘unfortunately’, ‘you should’ -       unnecessary words making it too wordy

The five sentences initiative - all email responses to be 5 sentences or less. Quick wins to eliminate needless words – avoid qualifiers.

Pet peeve – unnecessary apostrophe in plurals e.g. video’s, book’s, etc. When to use apostrophe to show possession and in contractions.

The contraction, ‘could’ve’, pronounced as ‘could of’; subsequently leading to being spelled as ‘could of’. Eww!

Add positive tone to emails to influence and build rapport, considering emails are words only with tone of voice, body language and facial expression absent.

Redundancy is unnecessary repetition adding to wordiness e.g. ‘reason why’, ‘close proximity’.

How bullets or dot points aid comprehension and memory, and provide white space that is visually inviting to read.

Techniques to avoid writer’s block:

-       plan a document with pen and paper away from your desk; get your brain into big picture mode. -       turn paper to landscape instead of portrait -       ask who, what, where, when, why, how? -       freewriting technique

When to pick up the phone instead of emailing?

-       the power to influence a yes response comes from picking up the phone.-       seek first to understand; don’t start an email war -       any time you find yourself writing and rewriting a particular paragraph because it’s hard to explain, it's time to pick up the phone.

< 24:30 > TALKING POINTS Simple problems are straightforward. Complex problems are mechanical or technical. Wicked problems, you cannot solve provably; lots of possible solutions, messy.

Biggest issue: we don’t accept wicked problems are wicked.

Surge capacity is the energy level needed to respond to a crisis. Surge capacity depletion - where do I find the energy to deal with the crisis after I’ve used it all going above and beyond in order to rise to the occasion?

Design thinking involves focusing on what works. Focus on 20%, what are your key principles and your number on objective? This creates the 80% of the benefit you are getting

The human-centered bit is the most important thing about design thinking; it is always around empathy.

Instead of trying to control everything, see the energy, the power, the imagination, the innovation and all that comes from doing what’s important well. Taking how people work naturally and their strengths and letting them fly with it allows people to give you more of themselves.

Instead of focusing on the problem Focus on what you want to create. Sit in the mess for longer to see and feel how it works.

People get nervous about right and wrong. Instead, reflect on the idea. Is it working? Isn’t it? Is it adding value? Isn’t it?

See what’s going on, get lots of information and do your research. Reflect upon it and start coming up with ideas. Then try stuff and navigate by doing.

Most of us want to be part of something that's meaningful and weighty and worthwhile.

If you know what you stand for it's easier to know what you say yes to, what you say no to.

KFC example when 80% of their stores in the UK ran out of chicken. KFC's purpose is about consistent customer experience. Even though some stores had stock, because they realized that it couldn't be a consistent customer experience which went against their core values, their purpose as a brand, they closed all their stores across the UK.

If an organization is going to say, this is what we stand for, this is our purpose, or this is the DNA of the organization, everything has to support that.

Toyota sales reps in dealerships get paid based on the customer satisfaction rating they get after the sale. How can put in place incentives that reinforce the purpose and values?

If leaders don't care about the things they give lip service to breeds massive cynicism in the organization. It’s a huge breach of trust.

Managers can give a sense that what I do, my small part, translates to something that's bigger and more ambitious and meaningful. That's part of the key to keep people engaged and inspired by the purpose and the vision.

How do you tell stories that model the behavior you want to see? Stories build culture, for example, the story of the customer service rep who went above and beyond.

Bill Bernbach is famous for saying, “A principle isn't a principle until it costs you something.”

What question can an organization ask itself in order to arrive at purpose? Why do we exist?

The rise of trust and support; working from home has forced managers to trust and be supportive of their employees.

The launch of Sanofi University in March was accompanied by a company-wide challenge to achieve one million hours of learning by June.

Amid COVID, some organizations are tightening the purse strings and won't do any learning until they know for certain what's happening. They see learning as a cost. Are they the ones not to thrive when recovery happens? We need to learn new things. We need to try new approaches. We need to innovate. We need to reframe, and how you can do those things without learning?

When a manager says, ‘Don’t think, just do’, that's a recipe for disaster. It's going to require an innovative, adaptive approach moving forward into the future.

Organisations are reassembling themselves as they're going along. Some organisations have turned on a pinhead. 

There is a difference between individuals in organisations learning and organisational learning.
