What: We all know the importance of doing things that will set us up for personal success. Eating healthy, good sleep, fostering positive relationships, taking risks - all these are examples of actions we can take to make us better personally. In episode 19, we took that same idea and applied it to leadership, specifically looking at actions and mentalities that leaders should take to set their team up for success. In this episode, we continue that theme, but focus on personal actions and habits that will make you a successful leader. These actions focus on traits that will allow you to lead more effectively, and keep your mentality strong through the ups and downs of a leadership journey.

Why: Leadership is hard, demanding, and confusing. It is not something that just naturally happens, it’s not magic, but rather groomed and perfected over time. If you want to become a more effective leader, there are certain habits and actions you need to incorporate into your daily life to grow and develop. It’s no different than an athlete who must eat healthy, train, and sleep to be successful.

The Breakdown:

  1. Always be learning. The current Secretary of Defense, James Mattis, is renowned for his dedication to learning, even at one point having a personal library of over 7,000 books! His dedication to learning has made him the leading expert in the art of warfare, and his model of constant learning is shared among many of the top CEOs and leaders in our world today. Learning need not be limited reading; podcasts, online courses, YouTube videos, conferences, and many other sources exist today to grow your understanding, provide alternative perspectives, and help you learn from the mistakes of others.
  2. Balance. “Work-life balance” is a hot buzzword these days, and for good reason. Unfortunately, the term is often misunderstood and therefore misapplied. Our lives will never have a perfect split of work and personal time. A leader must know how to prepare for and execute in times where the mission objectives take priority, but then also be able to quickly adapt and not maintain an imbalanced mindset. The same is true in the opposite direction as well. A leader who knows how to balance their personal life and work well is much more suited to creating a winning culture with their team.
  3. Physical Fitness. Multitudes of scientific studies confirm the many benefits of routine physical activity in a person’s life. Lowering stress, maintaining healthy weight, controlling hormones, and the list goes on. Leaders must make decisions and think clearly in all seasons of life, but that can only be done when you are physically rested and performing well. Routine physical fitness (not necessarily running a marathon or being a bodybuilder) will help you stay steady in stressful situations, increase your self esteem, and allow you to better process your thoughts.
  4. Under-reacting. The movies often portray leaders as people who overreact, throw things, yell and scream when something bad happens. But ask yourself - how does that reaction help you solve a problem? Here’s the answer - it doesn’t, and in fact, causes much more harm because you lose sight of what your objective is (“tunnel vision”) and also don’t promote an environment where your team can come to you with issues (which also means they will not want to take risks and attempt things they might fail at). Instead, leaders should “under-react” to a situation, focusing instead on being almost too calm, not saying anything, and doing much more listening than talking/acting.
  5. Ownership. The largest thing that stymies big ideas from becoming reality is people not taking aggressive action to make things happen. When faced with a challenge or something that goes wrong in our lives, most of us ignore it. We distract ourselves with something else. We hope that someone else will solve it, or that the situation will magically change. If you want to grow as a leader, start taking ownership of the challenges in your life by acknowledging problems exist, adopting the mindset that you are responsible for it, and more importantly, you are the only one who can make it better. Not anyone or anything else - it’s you.

Tie-Up: Each one of these actions are things you can do personally that will help you become a better leader. While they do not directly correlate to a leadership action, they are foundational habits that will help you move your team to a future position. When you practice these habits (learning, fitness, balance, under-reacting, dreaming), you will build positive characteristics that naturally flow into you being a great leader who is knowledgeable, durable, thinks clearly, dedicated to the success of both the mission and people, and also has a clear understanding of where they want to go.

Application:

  1. Find your learning plugins. Find something you want to learn about and attack it. Perhaps that is a book you want to read, educational podcast, or new training. What are you actively trying to learn right now?
  2. Physical activity. Dedicate at least 3 days a week to 30 minute activities. Doesn’t have to be fancy or expensive. Just something to elevate your heart rate for a prolonged period of time.
  3. Find 2 weak areas in your life and develop your “ownership plan” to turn them around. Your ownership plan will consist of the actions that YOU will take to make things better. It usually starts with acknowledging the problem and publicly claiming that you are responsible for the situation not being so great. But right after that is an action statement that says “here is what I am doing to fix it”. Your next days or weeks must be spent doing what you just said you would do.

What: We hear all the time about the importance of setting ourselves up for success. Things like reading, eating healthy, exercising, networking - all great things we should be doing if we want to accomplish something. But what about from a leadership perspective? In this episode, we will talk about 3 habits that leaders must incorporate into their leadership style to make their team successful.

The Breakdown:

  1. Know and Communicate Why. Leaders must be able to know why they do what they do and why it matters. If they don’t, there is very little solid ground to stand on when time get tough, and no direction in a world full of distraction.
  2. Invest in the Advancement of Your Teammates. Your teammates will be motivated to work for you, and do a better job, if they are able to improve and advance in their careers and personal goals. Be a leader who wants to make the individuals they work with better than when they first came and worked for you.
  3. Empower Your Teammates. Leaders often times turn into task masters who just tell employees what to do. The problem with that is now your organization is limited to your ability to hand out tasks and manage everything. Why do that? Why not instead let the people who work for you do their jobs (what they are skilled at), giving you the opportunity to ensure you are moving in the right direction?

Application:

  1. Why do you come to work every day? How does the work you do make an impact on someone or something? Be able to answer these deeper questions that appeal to the main reason we exist - to be a part of something bigger than ourselves.
  2. What are the areas that your teammates can improve in? Is it getting a Master’s degree? Certifications? Training? Conferences? How can you give your teammates the opportunities to grow their skills and become more valuable?
  3. Whenever a team member presents a question or problem, simply ask them “what would you do?”. This puts the responsibility on them to solve problems, implement a solution, and ultimately take ownership of the issue.

What: Every leader is required to make decisions that move their team from where they are now to a future point. This episode shows you how to approach making any decision.

Why: As a leader who’s had to make many decisions, there often is a conflict between making a decision quickly and making a decision that has the best possible outcome. Put differently, you often need to decide if you want to be first, or do you want to be the best? This applies to decisions made in business, relationships, school, and even in your personal life. 80% of the time, you will not be able to make a decision that is both fast AND the best (which would be the ideal scenario, and every leader should be actively growing to improve this area). As a leader, you need to make a decision that will provide the most benefit to moving your team forward, and leaders must learn to distinguish and prioritize their decision as needing to be first, or needing to be the best.

Breakdown: What does it mean to focus on being “first” or being the “best”

First - There are many decisions where the primary benefit is just to get something moving. Your solution or course of action does not have to be perfect, in fact, it will likely be altered as you go along. Your primary focus in making a “first” decision is to get an action plan out quickly and get the ball rolling. In these types of situations, there usually is an opportunity that will only be available for a short period of time, or a project that just needs to get started to meet the deadline. Leaders who are decisive thrive here because they don’t need a perfect solution, they just need action.

Best - There are situations where your plan must be the best, and so your priority and focus must be primarily on developing the best possible solution. In these types of situations, you typically only have 1 chance to get it right, so it needs to be perfect, otherwise you will fail. As a leader, your focus is on gathering information and resources to draw up the best plan, no matter how long it might take. Leaders who have to be perfect thrive in this area because they need a perfect plan more than they need fast action.

Tie Up: As a decision maker, the ideal scenario is for a leader to develop the best solution in as short amount of time as possible. Often times, however, that is not realistic, especially as we are growing as a leader. Learning to categorize each decision as needing to be “first” or the “best” will help you place the right priority and effort to achieve the best outcome.

Application: To become a better decision maker, use what we’ve talked about previously as a lens to view every decision. Here are some specific questions you can ask:

  1. What is my deadline? Every decision process should start by setting a time in which you must commit to a course of action.
  2. How easily can I adjust my future course of action? This question speaks to the degree of quality you need in your decision. Do you only get one chance at this and need to have the best plan? Or can you adjust on the way?
  3. What happens if I do nothing? This is a really great question to ask because often times leaders feel like the have to make a decision right now, when that isn’t the case. Understand what you might be losing (if anything) by not acting quickly. What would you gain?
  4. Am I really going to be able to get resources to make a better decision? No one can see the future, so we will never exactly know the outcome of a plan or solution, so don’t trick yourself into thinking that you will be able to know everything if you spend more time researching or thinking. Take an honest assessment of your situation and evaluate if there is realistically more information you could obtain to make a better decision.

SYE 15: Dominate Your Tasks

Being someone who does big things means that you MUST stay on track with accomplishing your tasks and delivering on your promises to people. In order to keep track and execute all of your tasks properly, here are 3 ways you can dominate everything you need to do.

  1. Carry a pen with you...always: This will give you the ability to physically write things down, whether you need to explain something or just have something in front of you for your reference.
  2. Have a way to record and keep your notes: I use a small 3”x5” notebook called Field Notes to write down my tasks, prioritize and review them.  Other resources that have worked well for me are the websites Trello and Daily Attack Plan.
  3. Review your tasks consistently: Having an idea of what you need to focus on every day will help you stay on track and devote your energy and resources appropriately to accomplish everything you need.

Here are the three focus areas for any leader who wants to turn an idea into action.

  • Know your end goal. Is it achievable? Is it better? Why is it better than where you are right now? What do you think it will feel like when you get there? You have to live it and be so excited about it. Remember that not everyone will be as excited about it as you are. You are your only advocate sometimes.
  • Identify your resources. Big things don’t just happen, they require time, energy, focus, money, knowledge, skills, dedication, equipment, and support. How are you prioritizing them?
  • Doing your tasks. This is where most people stop. We talk and strategize all the time about how to do something, but when we talk about the actions we have actually taken, we have nothing to say. Here’s how to not fall victim to cheap talk and how to make progress. Remember, the key to doing Big Things is simply doing them.

    • Macro Tasks - write out your big tasks that you need to accomplish. At a very high level, what are the broad things you need to do. If you don’t know what this looks like, get some advice from someone who’s done it.
    • Micro Tasks - Take your first Macro task and write out all of the micro-tasks you need to accomplish to get there. Breaking your tasks into bite-sized chunks will show you that you can actually do this, and give you momentum as you cross tasks off your list.

  • We want to be people who not just have ideas, but actually make them a reality. People who turn ideas into action are leaders. The biggest way you can differentiate yourself, the biggest way you can make an impact, the biggest way you can improve yourself and the world around you is to start being a leader, and start DOING your big thing.

Big things in our lives don’t just happen. We have to work, fight, and aggressively pursue them, which takes time, energy, focus, and resources. Along that note, we can’t expect to do big things or make improvements in our lives if we are wasting our time. One of the biggest wastes of time in our modern day lives is downtime, or transition time.

Downtime or Transition Time: Simply put, any moment of your day that you are not engaged in an activity or event. This can be something like your commute to work, time between meetings, or waiting for an appointment. We often spend these 15 - 60 minute moments looking at our phone or staring out the window.

Why should you eliminate your downtime?

  1. Save TIME. By spending your downtime with activities that make you better, you carve out time for yourself to accomplish your big thing. Maybe you are taking classes - spending 15 minutes to review flashcards is a huge win! Maybe you have a long commute for work - listening to a 30 minute business podcast just made you much more knowledgeable on something you are interested in.
  2. Increase FOCUS. When you are dedicated to filling your day with value-added activities, you naturally become hyper-focused on things that are important to you. This matters because doing big things requires your dedication, your energy, and undivided focus to accomplish.

Tips:

  1. Inventory your time. On a piece of paper, account for every minute of your day from wake up to bedtime. Be as specific as possible, don’t fudge anything. Identify the 15, 20, 45 minutes that you are not spending towards something that will make you grow, make you smarter.
  2. Prepare yourself. A big part of eliminating your downtime is by having things ready to spend your time wisely. Have flashcards with you to study, have a list of people you need to call, a presentation to review so that when you have 15 minutes before an appointment, you spend your time improving yourself. Additionally, make sure you plan your day properly so you don’t have time between big events in your life. The more you can make your schedule flow seamlessly, the less chances you have in wasting valuable moments.

  • Big things do not happen easily. They are hard, painful, and difficult. But the people who accomplish big things all have one thing in common - they refuse to be victims of their situations.
  • The way you respond to resistance and how you prepare yourself for bad, unexpected things in your life will determine whether you can accomplish your big thing.

THE BREAKDOWN - 6:24 min

  • What is a victim? A victim is a person who has something happen to them that was bad, unexpected, and out of their control. Being laid off from a job, a tornado leveling your house, or being diagnosed with cancer are all common instances of people being victims.

  • What is a victim mentality? Every person in the world is a victim of something at one point or another. The issue, however, arises when we continue to believe that we are powerless to do anything in our situation, and even require some other person or force to save us.

    • We often blame things like “the system”, “the school”, “the economy”, “the society”. Anyone but ourselves.
  • What is a Victor? A victor is the same as a victim except for one part - they don’t admit that everything is out of their control. A victor focuses on what they can do to make the situation better. They don’t blame anyone for the things that have happened, because it simply doesn’t matter. While they cannot control everything, a victor knows that the next step they take is 100% in their power, and the are determined to move to a future, improved state (which, by the way, is exactly what a leader is).

  • How do you Identify if you are a victim or a victor? It’s all based on your first reaction to a bad situation. Do you concentrate on the past? Or do you focus on your future trajectory? Do you blame the entity that is out of your control, or do you empower yourself to own the situation and make it better?

THE TIE UP - 14:10 min

  • Turning ideas into action and doing big things means you will have resistance - count on it. Your success in those moments is dictated by whether your focus is on the past and the things you cannot control, or on you and your future that you can control.
  • It starts with the small things often times. When something small doesn’t go your way, do you dwell on the bad situation? Do you let your bad 15 minutes affect your attitude and actions? Or do you instead brush it off and focus on the next thing you can do to improve the situation?

APPLICATION - 21:15 min

  • Make a list of the things in your life you want to change. Are you overweight? Need better sleep habits? Have bad grades? In a toxic relationship? In some bad debt? Now take that list, and figure out how to change them. Do not, and I repeat DO NOT beat yourself up over it and dwell on the bad things in your life - that’s what victims do. Rise up, develop a plan, and actually start making changes in your life for the better.
  • Be more prepared. Victors cannot control everything in life, but they do recognize that they can put themselves in a position to be successful by planning ahead. What do you need to plan ahead for? Do you have an emergency savings fund? Do you have the right insurance? Are you working to increase your skills and value so you do not become obsolete? Make sure you are prepared for the things life could throw at you so you continue to make progress towards your Big Thing.

If you want to do Big Things in your life, you have to put yourself in a position to do so. That means having the time, energy, focus, money, or other resources to dedicate towards your goal. One way to put yourself in a position to do great things is to meal prep.

Meal Prep: Preparing your meals in advance (breakfast, lunch, dinner, or snacks) for an extended period of time (a few days, 1 week, 1 month, etc).

Why Do It?

  1. Fuel your body with good, wholesome food! When you dedicate time to plan your meals, you are much more likely to prepare healthy good that will give you clean energy and help you stay on track from a health standpoint, including weight control, blood sugar, and others.
  2. Save money! Where I live and go to school, meal prepping costs me half of what it would cost to eat out. HALF! Saving money by meal prepping allows you to put more resources towards things like books, classes, investments, savings, and many other value-building assets.
  3. Save Time! By spending 1-2 hours in an afternoon to make your food for the week, you avoid standing in lines, trying to decide what to make for dinner, or waiting for food to be delivered. Instead, you have the freedom to eat when you need to, and spend more time investing in yourself, family, or others around you.

Tips:

  1. Get some good containers. There are many out there, so find some that work for you. Here are a few that I like - Glass Containers, Sterilite Plastic Containers
  2. Get some good recipes. Meal prepping doesn’t have to be boring! Check out Kevin Curry’s website www.fitmencook.com for great inspiration!
  3. Set aside time to do it. You will likely need about 1-2 hours to prepare all of your weekly food. But it will be worth it! The time you save during the week and more importantly, the momentum you will be able to maintain through the week because you aren’t having to prepare meals will allow you to focus more on what matters for you.

The Question: How are you supposed to lead when you don’t have power over people? Why would they listen to you? Why would they even care?

  1. Build your own credibility. To lead people, you need some sort of credibility in order for people to listen to you. You have no power, no authority, so give people a reason to listen to you.
  2. Communicate why it matters. No one likes being told what to do, especially from someone who does not have power over them. Offering a reason of why it matters, however, can help accomplish even the least enjoyable of objectives.

  • A peer leader has to make their own credibility and figure out why things matter.
  • If you can lead people without power, imagine what is possible once you do have an official leadership position!

Work-related stress is on the rise, and that is indicated by the growing body of studies and the multitude of health-related employee benefit programs companies now offer. Employers are thankfully realizing that burned out employees destroy productivity and actually increase operating costs (not to mention the negative effects on the human being...that’s pretty important too).

A little bit of stress is always going to be present in the workplace - and that is mostly a good, healthy thing. From my experience in the military, however, I have found that when work-related stress becomes chronic and unsolvable, that’s when it starts to degrade the performance of your team. As a leader, it is your responsibility to limit that type of stress that hinders performance and ultimately leads to employees feeling burned out.

There are all sorts of ways modern companies are trying to make work less stressful. But no matter how many hip programs and services an organization can offer, culture is still king when it comes to reducing work-related stress. If you want to keep employees performing their best, first ensure that your culture is one that ultimately shows respect to your team. Here are two things to think about when it comes to building a healthy climate in your organization.

  1. Leaders must actively listen to employees. In order to keep stress at an appropriate level, a leader must understand the sources of consternation. Seems pretty basic, right? But how many leaders actually do this? How many leaders ask employees what is causing them headaches? What could be improved to make them perform better? What additional resources or guidance do they need to do their job? When a leader asks these questions, they not only have knowledge to act upon, but they also show their employees a high level of respect - which goes a long way to creating a culture where people feel valued and actually want to be there.
  2. Empower leaders to do the right thing. Somebody put a leader in a position for a reason - hopefully it is because they are competent and able to make good decisions. Capitalize on that talent by giving them (or yourself) the authority to do the right thing for their team members. If there are 5 different approvals that need to be met before someone can get the help they need, no one will ever get help! Let the leaders who know their teammates best (i.e. the lower level leaders) be able to make appropriate decisions that keep their members performing well.

Want to ensure your employees aren’t getting burned out? Make sure your organization’s culture is one where leaders are engaged and empowered to help their teammates. All the yoga classes in the world can’t compensate for a non-supportive culture.

Recall the definition of what a leader is from Episode 7: A leader is someone who is ahead of everyone else, and works to bring their team to their future state.

Episode 8 is all about the second part of this definition - what it means for a leader to bring their team to their future state. I’ve been in countless organizations where a “leader” talked about a future state or goal, but the organization never progressed toward it. How do you avoid just talking about big things and actually going and doing them? How do you lead your team to accomplish your goals?

  1. A leader makes and executes action plans. An action plan is a simple list of what needs to be done, who is responsible for doing it, and when it must be accomplished. Without an action plan, nothing will never be done - the team has no direction or sense of accomplishment. A leader must recognize the importance of action plans and be the DRIVING force behind their creation and execution.

Application: Always carry a way to write down action plan details so you do not forget and can keep people accountable. The best way to lose leadership credibility is to say you’ll do something and then never follow through. Also, resolve to not leave your meetings until an action plan has been established and can be implemented. There are very few meetings where an action plan isn’t warranted - so any time you leave a meeting without one was a waste of time.

  1. A leader communicates the action plan and why it’s important. People want to be led, not told what to do, and there is a big difference between the two. A leader not only communicates the action plan to their team (who, what, and by when), but also expresses why it matters. Telling your team the reason for doing all they do is a constant, repetitive task. It is the responsibility of the leader to consistently maintain the perspective of their team members to keep them motivated and performing at their best.

Application: Find specific examples and instances of how what you are doing matters. How did your product change a customer’s life? How did your service improve a company? Somehow, some way, find the specific ways your team’s efforts made an impact and share it with them.

In this two-part series, I detail out the basic definition of what it means to be a leader. Too often, our world produces books and speeches about the qualities of a leader, but rarely does anyone take the time to discuss the definition of what a leader is. While these conversations are good, they do not serve to equip people to develop and grow into effective leaders - because they gloss over the basics, which is where we all need to start. And that is a shame, because leadership is THE THING THAT CAN SOLVE EVERY PROBLEM IN OUR WORLD.

Here’s my definition of what a leader is:

A leader is someone who is ahead of everyone else, and works to bring their team to their future vision.

In Episode 7, we talk about the first part of that definition - what it means for a leader to be a person who is ahead of everyone else. And it boils down to 2 simple facts:

  1. A leader thinks about a future vision. A leader is someone who says “where we are right now is not ok. We need to move to a better, improved state”. Literally, a leader is mentally ahead of most people because they are not thinking about the issues going on right now. Rather, a leader is focused on where they want to move to in the future.

Application: commit to a future state. Detail out a goal or status that you want for yourself and your organization. If you aren’t sure what thi means, go listen to Episode 1 of the Big Things Done Podcast, where we talk about how to find “your big thing”.

  1. A leader is motivated by their future vision. Our society loves to tell people to “live in the moment” and only focus on the things that are immediately in front of you. Not so for a leader. A leader’s actions and decisions completely revolve around moving to a future vision. A leader will do things that are not enjoyable or may not make sense in the present, in order to move closer to a place they want to be in the future.

Application: Find the link between your future state and your daily tasks. Divide a piece of paper into 2 columns, left and right. On the left column, write out every one of your daily tasks. In the middle of the right column, write your future state or desired goal. Now draw a line between each of your tasks and your future state. Above each line, write 3-5 words that explains how the task relates or brings you closer to your future state.

Are you tired of giving up on your dreams and goals when things get hard?

Pay attention to your stats.

We have been taught to only think about stats that are in the past - how much money we’ve made, what our profit margins were, how much weight we’ve lost. We call these metrics “lagging metrics”, because they only tell you about what happened in the past. These stats are ok, but they aren’t the best, because they don’t give any indication that you can do better or are moving toward your goal. That’ll make even the best person eventually want to quit.

Here’s a better approach - start paying attention to your leading metrics. Leading metrics are actions that you take to influence a future event. These are metrics, that if you do them well, you will reach your goal. I guarantee you already know what these are, but I’m willing to bet that you don’t use these to say you’re successful on a daily basis. You should start.

We all have a story of how we got to where we are today, and in this episode, I share a little about my personal journey and my Big Thing. I was hesitant at first to open up about my story - only because it’s not very dramatic and doesn’t involve some sort of cool, crazy, radical transformation. But as I look back on the “average” events in my life, I can point to multiple lessons that can help me get better in the future.
