What is the best way for you to use your energy? How should you make important decisions? It turns out, it might be different for each person.
Dale and I are big fans of learning about things outside of our industry and what we do day to day. You never know how these lines of curiosity will end up improving your skills or help with making connections.
Recently I've been learning about something called Human Design. Human Design (or HD for short) is a way to understand how you're uniquely wired. I've found it very helpful with picking what projects to focus on and the best way for me to get work done.
In this episode I take a look at Dale's HD chart and we find his type and inner authority.
Through trial and error Dale is doing a pretty good job already of living his design, but once we reach the way he makes decisions, we find a few things he can work on.

Selling is merely helping someone change their point of view. From convincing your partner that there is a right way to stack the dishwasher to selling what you do to your potential customers.
One way leads to an argument or flat our dismissal, the other way leads to them seeing your point of view.
The key is starting with understanding that persons world view right now. How can we see things they way they see things?

It sparked today's conversation where we explore how productivity isn't always about doing more work, but rather knowing what you need to do in that moment.
Some days we need to allow space and time. Other days we need to prioritise something else. Sometimes it's cleaning the house, sometimes going for a walk. Sometimes just putting on our boots and wading in.
Ever look at someone else's business and think:
'Wow, they get so much done!'
What you're probably seeing is the result of lots of tiny experiments.
Experiments help us discover if there is a need for our idea. Some work out and some fail. By making them a habit we can stave off stagnating or losing too much when one thing fails.
This week on Lead Your Tribe, Dale and I share some of our current experiments to give you a few examples.
In this episode I find out how Dale managed to go from teacher and PT to a full-time speaker and presenter.
As Dale mentions early on, getting into that line of work is 'not for the faint hearted'. Luckily, Dale shares with us what he learned along the way from doing workshops for free to five-figure bookings.

I’ve based this method off one I learnt from the guys at Fizzle. It worked really well for me and I hope it does for you too.
In today’s task we are going to make a big list of everything you want to do in the next 3-12 months.
I bet you already have a bunch of ideas bouncing around in your head. Fighting each other for your attention.
Maybe they come out at night when you are ready to go to sleep. Maybe when you sit down to do some work and are trying to work out what to do first. Maybe I’ll just go wash the dishes instead.
Time for a brain vomit
Your ideas are no good to you in your head. We need to get them out so we can look at them.
Plus you will find that once you write them down, the ideas will cease their battles in your head which is nice.

Welcome to the first part of our 21 Day Planning Program. Read this online.
Before I get into today’s assignment (yes, there will be homework for this week) I want to give you an outline of what you can expect over the next 3 weeks.
New assignments and lessons will come out every 3-4 days along with the weekly overview on the podcast. I’ve tried to time the more introspective tasks at the start of the week so, if you can, take some time out to really think about these.
We’ll update this page with links as the course unfolds so keep this one bookmarked if you want a reference during the week.
We’ve tried to break down the homework into manageable chunks so you don’t get overwhelmed with too much at once. Or if you fall behind you can catch up easily.
Week 1 - Part A
While it’s not a great idea to spend a lot of time dwelling on the past, it is useful in small doses.
So before we kick things off with planning out 2017, I want to to go back and look at 2016.
Specifically I want you to look at what went well and what didn’t go so well?
Starting with what went well (so we can be in a positive attitude for when we hit what didn’t go so well) have a look across the entire spectrum of your life. It may have been a crappy year business wise but you did have a child so that’s a pretty big win there.
Also, I bet you will be amazed at all the things you did achieve this year. Sometimes a bad week or even just a bad day can make us feel lose perspective and feel like we are spinning our wheels. Use this weekend to take a step back, and remember all the things you did do.
After you have done this, it’s time to look at things that didn’t go well. By this I mean things that you quit, projects that fizzled out or failed, disasters, illness and even heartbreak.
For now just take some time this week to make a list. Later in the week we’ll go further with Part B.

Assignment
In something like Google Docs or Evernote make four lists.
For list 1 answer this question:
What successes and things to celebrate happened in your business in 2020?
Repeat the question thinking about your personal life too.
Small wins should be included as well as the completion of any long term goals. Lucky situations are allowed too. Write it all down.
For list 3 answer this question:
What failures did you have in your business in 2020?
Again turn this question to your personal life – go as deep as you can. You aren’t sharing this part with anyone so be honest with yourself.
Don’t forget about resolutions you had from last New Years, or things you tried to start but couldn’t get going.
This entire task of writing the two lists should take about 20-30 minutes. If it takes longer then that you’re overthinking it.

Come here and share with us all in the comments one thing your business what was a success last year and one thing that was a failure.

Dressed in scrubs and a gown, Dale and his wife eagerly awaited the arrival of their first child. This moment was 9 months in the making and the day was finally here.
Pregnancy complications meant the baby would be arriving via a scheduled C-Section. After arriving at the hospital for a morning surgery they had now been waiting for 8 hours as other surgeries pushed back the C-Section.
At the last moment the surgeon arrived to tell them that they had run out of time and that they needed to come back in two days.
Two more days of waiting. Soul. Crushed.
This was Dale's experience the very day before we recorded this podcast. Coming off the back of a year of incredible uncertainty and change, we thought it would make a great topic to dive into for our second last podcast of the year.

Putting yourself out there can be incredibly daunting, especially when you compare what you have to say with what other leaders and influencers out there are already doing.
We end up feeling ‘Imposter Syndrome’ and we end up just writing and sharing content that we think people want to hear. We water down what we have to say and that results in us feeling crummy because we aren’t sharing what makes us awesome and little to no engagement because the soul has been taken out of our content.

As humans we all have a part of us that enjoys being creative. We like to make things that look nice and that help others.
The bit that we often struggle with though is finding people to buy the thing we made. Whether it's having an effective marketing strategy for getting more clients into your sessions or getting people to sign up to your online sessions, it's often put in the too hard basket.

When it comes to building an audience, a following or a community 2 things are key: Consistancy and Value. Consistancy will show people that you're going to keep turning up and that you'll stick around. Being valuable will help your message spread. Together it will help those who align with your values and the services you provide find you.
If you struggle with consistancy then start small. Try just 30 minutes a week dedicated to building your audience. Spend the first 15 minutes creating something to post then spend the next 15 minutes deliberately diving into where your audience is hanging out and help them.
If you feel like you don't have anything valuable to offer then know this: You don't need to be an expert, you just need to be a little bit further along the path than someone else. In fact, you can remember clearly what struggles you faced and are in a great position to help those who are just behind you.

With so much going on at the moment, it can be hard to still get your name and your businesses out name out there (in a way that's respectful).
The pandemic we're in is a marathon, not a sprint so we need to be mindful of marketing in way that is sustainable.

Did you know the questions you ask yourself can have more impact on your success than knowing the right answers?
For example: Spending a week asking yourself whether your sessions should be at 6:00 or 6:30 will leave you feeling worn out without much to show for it. If you spent that same week instead asking yourself what you'd like to help your clients achieve in 5 years, you'd end up with a much better idea of where you are going.
In this episode Dale and I (Kyle) talk about the difference between high quality and low quality questions. I share some stories about getting stuck on low-level questions and what I did to move forward and Dale shares 6 amazing high quality questions he asks himself each day.

I would love to know your thoughts on the statements "grow or die" and "maintenance is a myth". Two statements that have been haunting me a little the last few months and how this topic came about. Today’s episode is one I have been planning for about six months. Jase is a great friend of mine and we have worked very closely over the years, firstly as PE teachers and most recently through building both of our businesses. Jase’s story is one that all trainers will be able to relate to, juggling two full time jobs, whilst trying to keep a young family in tow and still managing to find the time to enjoy his own hobbies (such as footy and basketball).
Jase talks about his passion for fitness and the steps he has taken to become a leader in the fitness industry.
Jase covers his top advice for trainers who are starting out. Having started with a morning bootcamp of just four people, to now running a training facility in one of Melbourne’s busiest suburbs with over 70 members, this is an episode worth listening too. In addition to the day to day management of Firm Butt Fitness which Jase runs with his partner, Jase also talks of other exciting projects on the go, including an upcoming health and fitness retreat in Bali.
In this final episode for the season we turn things over to you, our listeners. In our Facebook group, we asked you: “What has been the number 1 thing you've done to help you find and/or keep clients?” Dale and I read your responses and add our own thoughts and experiences. In today's episode we're talking social media hacks.
If you’re not doing anything on social media at the moment we recommend starting with Instagram. Stick at
it and you’ll get better as you practice.
People like seeing themselves on social media so sharing pics of your clients is great (with their permission).
Dale’s tips for posting:
Social media is great for helping clients keep their finger on the pulse and engaged between sessions and
while they’re on holiday.
If you want to take things to the next level, set up a private community like a private Facebook Group.
If you’re unsure whether to have a group that’s open to everyone or just existing clients, answer this
question: Are you using this to deepen what you have or just give people a taste?
If you want to do both you could always have 2 groups, one for clients and one for everyone.
One thing you must do is be clear about the purpose of the group. What is this group for? Why does it exist?
How will it help it’s members? If you don’t have one people that’s clear people won’t engage.

We kick off today's episode by talking about the relationships we have with our clients. When you attract like-minded people (see last episode) you’ll inevitably end up being friends with some people and that’s OK. This will also create an environment where clients will become friends with them. One thing to be wary of is inner circles or ‘cliques’ that may form in your group. Make sure you’re still trying to make everyone feel included. Keep moving your attention around the group.
Dale has found friendships have been a huge part of the success of his group.
Dale Tip: Learn as much as you can about your client. Get to know them.
Find out things like their partner name, favourite sporting team, kids names, birthdays, what they did on the
weekend. Write it down at first and over time you’ll remember these things.
We also discuss the topic of Wellbeing ie. someone’s base level of how OK they feel.
Fitness is just one aspect of Wellbeing, Nutrition is another, but there is also Mental Health (handling stress,
how do you feel when you wake up in the morning?). Meditation has come back to help with this.
Spirituality is another big aspect.
Kyle defines spirituality as the understanding of yourself and what you want. It’s also the understanding that
your actions impact the world around you.
If someone isn’t coming to our sessions the problem might not be that your workout isn’t good enough or
you’re doing something wrong. It could be in one of these other areas.
We need to meet people where they are at. For example: Don’t smash someone in a workout who has low
Wellbeing. On the other hand if someone is feeling great, let’s help push them.

In this episode we're talking about marketing. The first thing we want to highlight is that there is no one formula for marketing your business. You need to work out what works best for you.
Dale has tried a ton of different things: letterbox drops, Facebook promos, flyers up in cafes, etc. What he's found that's worked best for him is Google Ads.
Dale pays an expert to manage all of his Google Ads, it's expensive but he still get's a good return on investment. It takes up no extra time for him so he can focus on running great sessions and his business.
This is what work's best for Dale. How can you get leads in your area? Use trial and error.
Take some time to learn basic marketing skills instead of just following a step by step process in the
latest fad.
Being able to write good copy translates across all different kinds of marketing so it’s a great skill to have.

Make sure you’re getting people to buy in emotionally – do this by committing to what you’re selling. Be
yourself and you’ll attract like minded people which will make it easier to create community.
One thing Dale has been doing is creating a play environment (see book below) so people can be something
they’re not normally allowed to be in any other part of their life. Life can be stuffy, give people a place to
break loose.
Finally, do it right and people won’t even realise what you’re doing.

What is outsourcing? Dale describes it as:
‘Outsourcing is where I hire someone to do things that I struggle with or lack the skill altogether to do.’
Outsourcing helps you round out your business and free up more time to do the things that only you can do. In this episode we explore all aspects of outsourcing from hiring people overseas to do a specific task to hiring trainers to expand your business.
Some take aways from this episode are: Between the two of us we use outsourcing for graphic design, web development, app design, social media and podcast editing. There is a learning curve, so take the time to train up your hirelings properly. Don’t always use the cheapest! This can lead to the most headaches. Hire slow, fire fast. Instead of employing someone, think of a project (it must be reasonably challenging) they can do with you as a one off. Then based on that you can rehire them for a longer project or let them go. For most employees, skills are less important than how they fit into the culture of your business. If you don’t know what your business is about, figure that out before you hire anyone. You can pay your trainers two ways, flat fee or share in profits/per client. If you can get someone with a business mindset, the latter always works better.

Have you ever wondered why some bootcamps just seem to grow organically? How they become not just a group fitness business, but a mini movement?
In today’s episode Kyle catches up with someone who’s done just that. Vanessa Birch is the co-founder of Momentum Bootcamps in Singapore. In just two years Momentum has grown to 10 trainers, 17 sessions and 150-200 clients coming through per week.
In addition to that, they’ve just arranged a deal with PayPal Singapore to do corporate training with them.
So how does this happen? Is it all luck?
At a glance it might appear that way, but as we dive in to today’s interview you’ll start seeing some patterns.
Momentum and Vanessa have a clear purpose and the way she’s measures success is deeply personal. They look after their team who in turn looks after their clients.
When stuff hits the fan, they ask questions like ‘What can I learn from this?’. They also allow space for lives to fit into the business.

In this episode we are going to talk About Time. No, not the fabulous movie starring Rachel McAdams and Domhnal Gleeson (although I’d love to chat about movies!) we’re going to be talking about the time you have each and every day.
I loved listening back to this episode because Dale and I are in quite different places with time. I have quite a lot of time and often find myself battling with problems around that where as Dale has a full time job and a full time business and often find himself quite time poor (headed on the way to burn out as he puts it).
Most new trainers are in the same boat as Dale. It’s challenging to earn a full time wage right after becoming qualified so we tend to work a job and run our training stuff on the side.
The problem is, as Dale points out, that when we get busy our diet, training and other important things go out the window which isn’t a great thing for people whose job it is to get other people to focus on these things.
However, take time out for yourself is one of the best things you can do for the other people in your life.
Dale tells us about how he’s freed up a bunch of time by outsourcing a lot of the fiddly work in his business like marketing material and advertising.
‘By letting go, I’m much happier and in a much better space’
I talk about how I recently outsource my own training by hiring a Personal Trainer to train me. He writes my programs and keeps me accountable which means I don’t have to spend time or willpower trying to work out what to train.
Dale trains with a group of friends who are trainers to keep himself accountable.
Our guest on the show today is Jarrod Robinson aka The PE Geek.
Jarrod is a Physical Education teacher from country Victoria Australia, with a passion and enthusiasm for the role emerging technologies play within teaching and learning. He is first and foremost an advocate for lifelong movement and physical activity, however realises the power of 21st century technologies that can shape new age teaching pedagogies.
Jarrod is known throughout the online community as “The PE Geek”, and authors a blog of the same name at www.thepegeek.com which has proved to be an invaluable resource for teachers seeking effective use of 21st century tools in PE. He has presented Nationally and Internationally for over 6 years, running workshops in over 30 countries.
His major interests lie within mobile learning which he believes is the perfect fit for the outdoor minded PE Teacher. As a result he has begun his own mobile development company, "The PE Geek Apps", which builds mobile applications for teachers on both Android and iOS devices. His mobile applications have also won numerous awards throughout Australia and Overseas.
In our conversation with Jarrod he shares with us how he went from working 100+ hours a week with a full time PE job and an online business to just a few hours each week.
A large part of being able to do that came from Jarrod outsourcing parts of his work to other individuals.
‘Their job is to do one piece of the puzzle which frees me up to do the things that only I can do.’
He also shares with us a really useful tip on how to get more leads for your business. From setting up an email list through to finding out more information about them.
Jarrod leaves us with a challenge to question our beliefs of what we think we can achieve. We often think things can only be one way, when there is actually much bigger options available to us too.
In episode 7 Dale and Kyle dive into why it’s so important for us to understand our strengths and weaknesses when running our own business.

Kyle’s 5 strengths were Command, Restorative, Analytical, Relator and Ideation.
Both Kyle and Dale are Questioners.
In this episode Kyle takes us through the test live. There’s no endless multiple choice questions here, instead he goes through each letter and gets you to pick based on which characteristics sound most like you.
Here are the letters again as a reference:
E (Extroverted) or I (Introverted)
This is all about where you get your energy from. E’s get their energy from being around people. I’s get their energy from some quality alone time.
N (Intuition) or S (Sensing)
This one is about how you process data and the world around you. S’s are very practical, they like facts and figures. N’s tend to be more big picture focused, they stay out of the details.
F (Feeling) or T (Thinking)
This one is all about how you make decisions. F’s tend to take other people feelings into account and try to keep all parties happy. T’s are very logical and tend to tell the truth, even when it hurts.
J (Judging) or P (Perceiving)
The last letter is how you show up in day to day life. J’s are always on time and like to have things planned out ahead of time. P’s go with the flow, they struggle to set deadlines for themselves and will instead work hard at the last minute.

Dale did the test with us on the show and discovered he was an ENFJ. Kyle has completed the test before and identifies most with INFJ.
Many trainers like training but are unprepared for running the business side of things.
In this episode Dale and Kyle share 5 things each that they wish they hadn’t done or are thankful they are doing now.
Dale’s 5: Don't be cheap
Invest in good quality equipment. Get a website, either do it yourself with something like WordPress or Squarespace or pay someone to do it for you. It looks professional and helps attract new clients. Invest in a good logo and good clothing. This is what people see of your bootcamp. Hire people who are BETTER than you at a task
Know your strengths, play to those and hire other people who can make up your weaknesses. It can seem scary to do but you can use things like trials and taking the time to train them in your style to build that trust and loyalty. Advertising is a must
Dale has found creating a website that’s search engine friendly has been perfect for helping people looking for a bootcamp in his area find him. He also pays Google for ad space on the keywords in his area. Word of mouth is still amazing too so make sure you’re giving clients a great experience. Find a mentor or coach to help you with growing your business
Dale recommends finding a local experienced trainer to mentor you. They’ll save you a lot of headaches and usually you can get it for free. Once you get a bit of money look at hiring someone whether that’s a trainer or someone like a business coach. Don’t be afraid to fail
Bootcamp businesses are so easy and cheap to start up, even if you lose all your clients it’s easy to start again. Often the magic moments in your business happen after a failure from the lessons you learn.
Kyle’s 5: Bootstrapping is about being frugal not tight
My point is similar to Dale’s above. Being frugal is about buying quality over what’s cheap and easy. Don’t worry about things like business cards for now and hire an assistant as soon as possible. Which leads into… Just focusing on the training and hoping everything will work out
When I first started my bootcamp I thought once I started my sessions they would just magically fill. I was ignoring the business side of my bootcamp. I had to learn that stuff in order to fill my classes. Which leads into… Learn basic selling and marketing.
Part of running a training program is that you need clients in your training program. Taking the time to learn the basics of writing good headlines, copy and design will help you in spreading your message and attracting more people to your bootcamp. Create processes for everything
You want to create a consistent experience for those that interact with your business so you need to have great processes in place. By processes I just mean checklists for things you do often. When you hire someone it also makes it easy for you to get them taking over some of your tasks too. Pay yourself as an employee of your business
Often as small business owners all of the money we earn we treat as personal money. Instead, choose yourself a wage and only pay yourself that out the income your business makes. This will help with fluctuations throughout the year and give you money for reinvesting.

In this episode we interview the creators of fitness business, Sound Fitness, and online education business, Unique Bootcamp Workouts.
They are Hanni and Leon Melnicenko.
Leon grew up learning martial arts and ended up in the Royal Marines. During his stint there he met Hanni. Hanni had worked her way through job after job, finally landing herself a bit of a dream job as operations manager at a fantastic company. All while being a single mum.
After Leon left the marine’s, Hanni saw that his passion for fitness and great nature would make him an excellent trainer. This is how their fitness business Sound Fitness came around which they grew to over 120 members in the town of Plymouth, UK.
