Phil Johnson shares how to create a youth ministry culture centered on missional living by modeling authentic evangelism and celebrating students who live out the Great Commission in their daily lives.

• Discipleship and evangelism should be integrated, not treated as separate ministry focuses
• Creating a missional culture starts with what we celebrate in our youth ministry
• Students often focus on their unique calling while neglecting the broader mission of sharing Jesus
• What gets celebrated gets remembered, gets repeated, and gets replicated
• Personal stories of life transformation carry more weight than theoretical teaching
• The priority should be falling in love with the mission before pursuing specific assignments
• Gen Alpha seeks adults who will slow down and walk with them through their questions
• Building a missional culture takes years of consistent modeling and intentional celebration
• Ministry leaders should not only share the gospel from stage but model evangelism in daily life
• Practical elements like mission trips and campus outreach reinforce missional values

Utilize the Vitals for Youth Ministry assessment tool with 25 questions that will give you a health score on each of the five vitals.

Joseph Kellogg shares his strategic approach to leadership development in youth ministry, focusing on how to mobilize leaders for a missional youth movement. His four-year strategy prioritizes multiplication at every level, creating systems that transform followers into commissioned leaders who can effectively reach Gen Z and Gen Alpha.

• Joseph has been in youth ministry for 24 years and recently returned to lead youth pastor role at Victory Church in Tulsa
• The key to reaching 30,000 teenagers in his area is building a robust leadership pipeline
• Added 50 new leaders in three months through "intense intentionality" in recruiting
• Created clear pathways for leadership from student leaders to adult team leads
• Leadership development meetings called "Heart and Soul" provide monthly training and connection
• Measures success by leadership multiplication metrics, not attendance numbers
• Uses Jesus' model of calling, championing, coaching, and commissioning leaders
• Recommends starting with a mindset of "refusing to do ministry alone"
• Encourages youth pastors to identify specific ministry roles and turn them into teams
• Connect people's passions to their purpose by offering various commitment levels
• Create regular leadership huddles before and after services to build team culture

We explore how gospel fluency should be at the center of youth ministry, extending beyond just the moment of salvation to transform every aspect of students' lives and propel them into mission.

• Gospel fluency is often overlooked because we assume students already understand the basics
• Students live in a works-based world where they're constantly graded on performance, which is contrary to the gospel message
• The gospel is not just about the moment of salvation but applies to the entire process of sanctification
• True gospel fluency moves students from behavior modification to heart transformation
• When students truly grasp the gospel, they become mission-focused and actively share their faith
• The goal is to help students see Jesus not just as Savior but as Lord of their lives
• Every sermon topic should connect back to the gospel and lead students to active mission
• Youth pastors should focus on giving students practical next steps rather than just measuring altar responses
• Students need to develop spiritual ownership rather than depending solely on the youth pastor's teaching

Terry Parkman shares how youth ministry is fundamentally shifting from attractional to missional models, requiring leaders to focus on transforming students rather than merely entertaining them.

• Youth ministry is at a tipping point where effective ministries will focus on outcomes (life transformation) rather than outputs (attendance numbers)
• Today's young people aren't seeking entertainment but purpose—they want to find their people and their purpose
• Missional preaching equips students for real-world application, not just emotional altar moments
• Discipleship has been diluted to mere relationships, but true discipleship produces people who look more like Jesus
• Small groups remain valuable but must be led by deeply committed leaders who pay the price of ministry
• Raising the bar for volunteer leaders actually attracts more high-quality volunteers seeking meaningful involvement
• Leaders can maintain attractional elements (good hospitality, engaging environments) while adopting a missional model
• The primary question for youth pastors: are you building into what young people become or just getting people in the room?

Mark your calendars: Lead the Generation Conference returns April 25, 2026 featuring Terry Parkman as a main session speaker.

Reggie Hill, Young Adults Pastor at Journey Church in Kenosha, Wisconsin, shares his expertise on leadership development in youth ministry and how to avoid becoming "the lid" to your own ministry.

• Shifting from being the superhero who does everything to a coach who develops leaders
• Creating ministry tracks that help students find their leadership lane based on passions and skills
• Using tasks to develop people rather than using people to get tasks done
• Overcoming perfectionism that prevents us from releasing ministry to others
• Looking for FAT kids—Faithful, Available, Teachable—as potential leaders
• Developing adult leaders through clear expectations and consistent pastoring
• Starting small with leadership opportunities that grow over time
• Focusing on outcomes over outputs when training leaders
• Understanding that students remember their relationships with leaders more than sermons

Remember, don't just prepare a message, prepare messengers. Jesus didn't just gather followers—He developed leaders who would carry His message forward.

Ever notice how you can tell when someone has been with Jesus? There's something different about them—a presence, a peace, a perspective that stands out in our chaotic world. In this transformative episode of Vitals for Youth Ministry, National Youth Director for the Assemblies of God Austin Westlake reveals how consistent spiritual disciplines create the foundation for effective ministry and personal transformation during life's most challenging seasons.

Austin takes us on his remarkable journey from a third-generation minister who grew "casual to the things of God" to finding his calling at a National Youth Convention, and ultimately facing a rare male breast cancer diagnosis that would transform his relationship with God. With raw authenticity, he shares how years of established morning devotional habits carried him through chemotherapy, surgery, and the birth of his third child during treatment. "When you're walking through the deepest, darkest valley of your life and you're still just getting up and spending time with the Lord because this is part of who you are—you give the Lord a chance to speak first. Before the negativity can hit you, before the reality of your diagnosis hits you."

The conversation reveals a profound truth for youth ministers: we reproduce who we are, not what we say. Austin observed that whatever he prioritized in his own life—whether sports, fashion, or spiritual disciplines—his students naturally reflected those same priorities. For leaders struggling to establish or maintain spiritual disciplines, his practical advice includes finding accountability partners who will check on your Bible reading, writing down specific time commitments, and recognizing that seemingly "unproductive" moments with God often prepare us for ministry moments we couldn't anticipate.

Perhaps most compelling is Austin's counter-cultural perspective on ministry influence: "I am terrified of stepping onto a platform I have not been anointed for." In a world obsessed with gaining platforms and followers, this refreshing outlook encourages youth ministers to seek God's timing and preparation rather than chasing opportunities prematurely. The most impactful leaders aren't necessarily the most talented, but those with a demonstrable, authentic relationship with Jesus—something students can immediately sense.

Ready to transform your ministry by first transforming your own spiritual life? Listen now and discover practical steps to model authentic spirituality that your students will naturally want to follow.

Micah Mac joins us to vulnerably share how a painful season of ministry—feeling inadequate, discouraged, and even depressed—became the catalyst for his most significant leadership growth. With remarkable transparency, Micah reveals the exact moment he discovered a framework for personal development that not only changed his ministry trajectory but eventually transformed his entire church staff.

The conversation dives deep into practical steps for creating your own growth plan, focusing on spiritual, physical, and mental development. Micah outlines how setting achievable goals, finding meaningful accountability, and maintaining a compelling vision can help any leader overcome comparison and discouragement. You'll learn why starting small generates the momentum needed to sustain lifelong growth.

Perhaps most powerful is Micah's assertion that "every time a leader grows, people win." This perspective shifts our understanding of personal development from self-improvement to stewardship. The tools, insights, and wisdom gained from consistent growth become a rich resource that serves you—and those you lead—for years to come.

Whether you're struggling through a difficult ministry season or simply looking to sharpen your leadership edge, this conversation offers both the inspiration and practical framework to help you become the leader God has called you to be.

Spiritual transformation begins with teaching students to deny themselves before they can truly follow Jesus. We've often emphasized the "follow" part without properly teaching the denial that must come first.

• The importance of denying oneself as the foundation for spiritual transformation
• How youth pastors often focus on attraction rather than transformation
• Why students need to be challenged to surrender before pursuing dreams
• Signs of authentic transformation include changed thinking and different choices
• Action after encounter is a key indicator of genuine transformation
• Small groups provide vital spaces for students to articulate their faith journey
• Simple practices like highlighted Bibles and prayer guides foster transformation
• Public declarations of faith significantly impact students' spiritual development

Whether you're a full-time youth pastor or a volunteer leader, this conversation will equip you with both theological depth and practical tools to foster lasting spiritual transformation in your ministry. What happens when students truly learn to deny themselves? The Kingdom of God comes alive.

What if the most effective youth ministry strategy isn't flashy, innovative, or complicated—but actually stunningly simple? In this revealing conversation with 20-year youth ministry veteran Elisha Garcia of Grace Church in Houston, we uncover how returning to fundamental practices is transforming an entire generation's relationship with scripture.

Elisha opens up about the intentional shift his ministry made two years ago when they realized many of their students couldn't identify basic Bible stories. Their solution wasn't a new technology platform or engagement strategy, but something far more powerful: quantity and quality of scripture exposure in every ministry environment.

The practical tactics Elisha shares are immediately implementable: having students physically stand during scripture reading to increase focus and reverence; shifting from purely topical sermons to more expository teaching that lets scripture speak for itself; redesigning small groups to study entire books of the Bible over a semester; and the game-changing practice of teaching students to pray scripture back to God.

What makes this episode particularly valuable is how Elisha addresses the tension many youth pastors feel between creating attractive, engaging experiences and prioritizing biblical fundamentals. Rather than presenting these as opposing approaches, he demonstrates how his ministry continues to excel at creative, high-energy events while ensuring biblical literacy remains the foundation. As he puts it, "I don't think that you have to sacrifice the creativity, the fun, or the attractive...but if that is the only substance that you're giving people once you get them in the door, it's a flash in the pan."

Whether you're a solo youth worker with limited resources or leading a large ministry team, these battle-tested strategies will help you equip teenagers with the biblical foundation they need for lifelong faith. Ready to move beyond surface-level engagement to true spiritual transformation? This conversation will show you how to start right where you are.

Is your youth ministry measuring the right things? When attendance numbers become your primary success metric, you're setting yourself up for an emotional rollercoaster that's entirely out of your control.

Andy Lynn, NextGen Director, New Jersey Ministry Network, brings 18 years of ministry experience to this paradigm-shifting conversation about what really matters in youth ministry. After spending 11 years as a youth pastor himself, Andy discovered the transformative power of measuring "leading indicators" - the actions and priorities within your control - rather than "lagging indicators" like attendance that often leave youth pastors feeling defeated.

Drawing from Acts 2, Andy explains how the early church focused on prayer, biblical teaching, community, leadership development, and generosity as their daily priorities. The numerical growth came afterward as God "added to their number daily those being saved." This biblical pattern provides a framework for sustainable youth ministry that works in any context - whether you're full-time, bi-vocational, or volunteer.

The conversation takes a practical turn as Andy describes implementing simple daily and weekly checklists that ensure every vital area receives attention. This approach allows youth pastors to confidently know they've "won the day" regardless of attendance fluctuations. He also shares invaluable wisdom about whose feedback to prioritize, noting that "if families aren't meaningfully engaged in church, they're going to complain based on preference and entertainment, not based on kingdom principles."

Ready to transform your approach to youth ministry? Download Andy's prototype checklists, now called Vitals Playbook, and start measuring what truly matters. You can trust Him with the results when you're faithful to what God has called you to do.

What if the pathway to effective youth ministry isn't about chasing every good idea, but focusing on clear targets that produce lasting disciples? Tim Smith, Next Gen Director at Faith Church in South Carolina, reveals how establishing five core "vitals" transformed his approach to youth ministry after years of measuring success by numbers alone.

Drawing from over a decade of ministry experience, Tim shares how biblical truth, spiritual transformation, healthy community, missional living, and leadership development create both targets for aiming and guardrails for keeping ministry focused. These vitals function like a GPS system, providing not just the destination but the path to get there amid the countless distractions that youth pastors face.

Tim's transparency regarding his early ministry years reliance on evangelistic numbers as validation for his ministry calling is refreshing and challenging. "I would live off of endorphin hit to endorphin hit and use those things to validate why I was sitting in the seat I'm sitting in," he reveals. This pursuit of attendance and altar call responses left him wondering if he was actually "asking lost people to reach the lost" rather than developing genuine disciples.

Tim offers practical guidance for restructuring youth ministry, from ensuring alignment with your lead pastor to organizing your teaching calendar around four powerful questions: Who is God? Who am I? What do I believe? What do I do? He also unpacks his leadership training system built on the four C's: celebrate, communicate, cultivate, and collaborate.

Whether you're a full-time youth pastor at a large church or a volunteer in a small ministry, this episode provides both the philosophical framework and practical tools to build a youth ministry that produces disciples who thrive long after graduation. The days of spiritual whiplash between youth group and adult church can end when we focus on ministry vitals that truly matter.

With insights from Jared Berry, the Next-Gen Director for the New York Ministry Network of the Assemblies of God, you'll gain an understanding of how approval-seeking can derail young believers and learn how to foster a gospel-centered approach that truly resonates.

Our conversation centers on the critical need for a strong biblical framework, emphasizing discipleship over short-lived emotional highs. We'll discuss how to navigate common pitfalls, like focusing too much on outward behavior, and instead nurture a deep and genuine love for Christ that withstands the pressures of new environments.

In the final segment, we shift our focus to implementing long-term discipleship strategies, particularly within youth ministry camps and events. Discover how to integrate these experiences into a larger ministry vision, creating a cohesive and Vitals-driven approach. With practical resources like the Vitals for Youth Ministry framework through Lead the Generation and the Better Student Ministry podcast, we ensure you're equipped to question traditional practices and build a thriving, sustainable ministry. Leading in Chaos
5. Embrace Challenge.Challenge Zone - I attempt to do what I’ve not done before.

Comfort Zone - I do what I’ve always done.

Everything worthwhile is uphill. - John Maxwell

Coaching Question: What challenges am I avoiding during this season?

6. Embrace Creativity.

“Change before you have to.” - Jack Welch

A crisis is a wake-up call for creativity even when you’re working through fear.

Good fear makes me prepare. Bad fear makes me stare.

Crisis and chaos require extraordinary flexibility. The mission and vision of the organization should stay the same, but sometimes the plans and strategies must change.

For leaders facing chaos, it’s natural to retreat to what is familiar, but a strong leader must know when to set pride aside and make choices that may not feel natural but are the best for the organization.

The No. 1 Mistake Leaders Make in Crisis

During a crisis, leaders tend to hyperfocus on managing the threat and neglect long-range thinking. That’s a mistake because vision is critical both for evaluating short-term decisions and for creating a better future. - Michael Hyatt

Coaching Question: What changes would you make if you tossed out the old church calendar and started from a blank slate?

7. Embrace Trust.

“God is too good to be unkind, And He is too wise to be confused. If I cannot trace His hand, I can always trust His heart.” – Charles Spurgeon

Coaching Question: How do I lead people in faith in a culture driven by fear?

Leaders navigate crisis - that’s what leaders do.

Leading in Chaos

Crisis & Chaos is fundamentally what moved the church from being gathered to scattered. It happened at the beginning of the church and it seems to be happening again in the midst of the COVID-19 pandemic.

1. Embrace Reality

Face reality as it is, not as you wish it were - Jack Welch

Great leadership embraces both the real and ideal - Carey Nieuwhof

The wisest leaders will embrace what Jim Collins calls the Stockdale Paradox. Jim Stockdale was an American general captured and imprisoned during the Vietnam war. He was held and tortured for seven years. Stockdale said the first people to die in captivity were the optimists, who kept thinking things would get better quickly and they’d be released. “They died of a broken heart,” Stockdale said. Instead, Stockdale argued, the key to survival was to combine realism and hope.

In Stockdale’s words: “This is a very important lesson. You must never confuse faith that you will prevail in the end–-which you can never afford to lose–-with the discipline to confront the most brutal facts of your current reality, whatever they might be.”

Coaching Question: What parts of my current reality am I ignoring or avoiding?

2. Embrace Uncertainty

Chaos occurs when we FEEL too many things are out of our control.

“Uncertainty is not an indication of poor leadership. Rather it indicates a need for leadership. The nature of leadership demands that there always be an element of uncertainty. The temptation is to think, ‘If I were a good leader, I would know exactly what to do.’ Increased responsibility means dealing more with more intangibles and therefore more complex uncertainty. Leaders can afford to be uncertain, but we cannot afford to be unclear. People will not follow fuzzy leadership.” - Andy Stanley

Coaching Question: What decisions do I need to make now even though I’m uncertain?

3. Embrace Opportunities.Do you see the opportunity or the obstacle?

“You’re not made in a crisis, you’re revealed in a crisis. Squeeze an orange or lemon and orange juice or lemon juice comes out. Squeeze a human in a time of chaos or crisis and what’s inside comes out.” - John Kinder

Coaching Question: What opportunities am I currently missing?

4. Embrace Teamwork.Law of Mt Everest - As the challenges escalate, the need for teamwork elevates.

John Maxwell - 17 Indisputable Laws of Teamwork

The Mountain Way - It takes 200-300 on the team for 2 climbers to succeed.

Coaching Question: How do we (think team) create meaningful ministry in this season?

  1. Keep it AUTHENTIC.

  2. Authentic works more than ever before.

  3. Who you are is more important than your production level.
  4. If you can produce on a huge stage that’s fine.
  5. People need you and need real, genuine, and authentic even more than well polished and produced.
  6. Keeping it real is calming and anchoring.

  7. Keep it PERSONAL

  8. Look into the camera lens, but visualize the faces of your people.

  9. When you imagine your audience your tone of voice becomes more expressive and full of empathy as well as more natural.
  10. Place pictures of people so you see them.
  11. Be warm, friendly, engaging, even more than you would in a live setting. SMILE.

  12. Keep it SHORT

  13. 5-7 minutes for students. Twice that for adults.

  14. When communicating live you can hold a room for 30 min. The best of the best communicators will struggle to engage an online audience for that length.
  15. Online viewing is much less polite. I just swipe or click right out and nobody knows. In a live setting, I have to get up and walk out.
  16. Take your 30 min message and divide it into 2 or 3 parts.
  17. Think daily dose rather than a weekly message.

  18. Keep it UNPOLISHED

  19. Don’t recreate what’s already gone.

  20. Don’t try to figure out how to do what you used to do the way you used to do it. Everything is different now. And some of that, quite honestly, is for the better.
  21. You can do things now you would never typically do: Sit on a couch and teach, team teach, allow for a more interactive experience with Q&A

  22. Keep it TRANSPARENT

  23. You’re at home and so are they.

  24. Put yourself into their presence.
  25. Preach from your heart as if you were right there with them, sitting in their living room.
  26. Talk family, show pictures, talk about life.
  27. People may love what you say, but they identify with you. - Carey Nieuwhof
  28. When you’re real a person is able to see God is real.

  29. Keep on WORKING

  30. Practice, practice, practice.

  31. Get feedback.
  32. Watch yourself on video.
  33. FaceTime a friend and practice.
  34. If you don’t like watching yourself why would anyone else?

  35. Keep it RESPONSIVE

  36. Share the gospel.

  37. The HS is present even if you feel no one else is.
  38. Give them a specific way to respond through your platform - raise a hand, type a message, send a text.

  39. Keep it CREATIVE

  40. Leverage the medium. Be creative.

  41. More responsive ways to engage.
  42. Add more videos, interviews, Q&A, use it beyond the weekend timeframes, etc…

  43. Keep it GOSPEL-CENTERED

  44. If you want your church audience to invite, share, and post your message make sure you include the gospel and give the opportunity for response.

  45. Pray. People need your prayers.

  46. Keep it RELEVANT

  47. Recording multiple sermons in a day to cover several weeks might not allow you to change your content as needed to address how quickly things are changing and moving in our culture.
