“You know the term “For love of the Game”?

I was on a walk one day, and somehow, it just came to my mind that for love of team was what I was missing as the CEO of a very successful multi-million dollar company.

I had started a business because I had an idea of how I could help other people with a product and a service that I loved. When that was established, I moved to loving the client. I wanted to give them the ultimate experience that was just as good or not better than the product itself. I knew that if they had a great experience with what we were offering it would help us win more business.

But I only kept my focus right there.

Instead of looking at my team as the foundation of our success, I saw them as an impediment to being more creative and serving our clients.

More often than I should have I took the side of the client. Even though our team had a good process, had good boundaries, and good guardrails, they were to blame if client expectations were not met.

My team was looking for how we could protect the quality of the service, they were looking for ways to protect and scale how we could do it. And I would inevitably take the side of the client and I put our team under tremendous pressure.

That works for maybe a short season, but if that's constantly the culture that you're creating - it's a toxic work culture. That was a reflection of me as a toxic leader back then.

Hall of Fame. 

Shrines to outstanding achievement.  A place to remember and recognize legends in sports, business and arts.  Many of these accomplishments focus on individual accomplishments.  Others recognize a team effort.  

Imagine for a moment, what it would be like to be on a HOF team. 

In this week’s episode, I’d like to focus on another use of the letters HOF.  It’s the opposite of Hall of Fame work.  Can you guess what this HOF stands for?  

Hair on Fire. 

What does the “Hair On Fire” organization look like?  

  • The urgent items of the day overtakes the important tasks
  • We have back to back to back Zoom meetings with little to no breaks
  • If internal emails are not responded to immediately, it’s a sign of disrespect
  • The shiny new object bumps last week’s priorities
  • Every situation seems to require a custom response
  • There are multiple answers to the question what’s our mission
  • Little accountability for others deadlines
  • Every person for themselves

Often, the visionary leader is a significant contributor to a HOF team. Once I worked for a leader who loved “ideation”, he prided himself on being able to generate lots of solutions to issues.  He’d say, “I can always come up with 20 ideas, I throw them against the wall and hopefully one of them will stick”.  

If you’ve ever worked with a leader like this, you know how exhausting it can be.  Last week, our priority for the quarter was hitting our sales goals.  This week, it is redoing the website and marketing plan.  The visionary always has more ideas than bandwidth. Many severely underestimate the time interval it takes to complete a task, so once delegated, they are moving onto the next visionary initiative.

In this week’s episode, we talk about a familiar expression that founders and leaders of businesses often face. “It’s lonely at the top”.

Tim Cook, CEO of Apple famously said, “It’s sort of a lonely job. The adage that it’s lonely — the CEO job is lonely — is accurate in a lot of ways. I’m not looking for any sympathy. You have to recognize that you have blind spots. We all do.”

As Cook notes, it’s in these blind spots where the feeling of loneliness can be most apparent.

Even with the most capable leadership team, there is only ONE person who has their mind on the team -- YOU the founder. And in many established organizations, the founder/CEO is also the only person with a deep, historic understanding of all of the key performance indicators (KPIs) over time.

In this week’s episode, I want to share a hard lesson from my time leading a team of 30 people distributed across four time zones. 

A popular acronym from that time was MBWA (Management by Wandering Around).

It was the practice of leaders wandering around the office, in an unstructured manner, at random, to check with employees, equipment, or on the status of ongoing work.

One of the greatest benefits to the WFH (work from home) movement is that it has dramatically reduced the interruptions of MBWA by both leaders AND team members. 

So, what’s happening instead?  A new flavor of OCD (Omni-Channel Demands). 

We now sense this unwritten expectation to be always available in real time, nearly around the clock.

Our ability to have focused time to work within our gifting and our purpose is competing with incessant notifications and unwritten expectations from everyone from the top to the bottom to reply immediately.

Back when I managed that team of 30 people we worked together to define communication guidelines across the team that gave everyone space to breathe. Those same methods can be used in today's new WFH landscape.

In this week’s podcast episode, we dig into two essential leadership decisions in business, creating a compelling why and a clear what to build a team you love. But before you can define these, you need to be clear on your mission, vision, and values.

Why does this matter? Without defining your business's purpose first, you won't be able to clearly define the what and why of your team’s purpose. By doing so you create a feeling of vagueness and disconnection between the person and the goal.

A company vision reveals what your business hopes to be, and hopes to achieve over the long term.

A mission statement describes what your organization needs to do to achieve that vision.

Company values explain how you're going to achieve your vision and mission by implementing a set of beliefs into your team's day-to-day tasks.

Overall, these values help shape a team member’s experience, and through their experience you develop strong relationships with your clients, customers, partners, and providers.

Hiring is a business cost that I can't afford right now.

In this week’s episode , we get to the problem faced the most by solopreneurs building their very first team, the cost.

Let us ask you, what kind of cost is hiring?

Do you look at a gym membership as just a cost? or an investment in your future health?

Is your mortgage a household cost? Or an investment in your future?

So is hiring a team a business cost? Or is it an investment in you? We’d argue it's the latter.

Think about your time, it is a non-renewable resource. We will both leave this earth at some point, and every moment that ticks by is a moment that we never get back.

Freeing your time up produces multiples on your investment by allowing you to focus on the tasks that you do best and that only you can do.

You also get another return, you get to lean into the confidence that your skills, your gifting as a leader, which will gain you more confidence, more gifting, more time doing what only you can do.

And the funny thing is, these tasks we dread or procrastinate on or are not gifted at, there are hundreds of people and businesses who love doing this work.

They're gifted in areas where you're not, so they're delivering value, and results that are multiples of what you could do within your gifting and your resources.

So what would you like to do? Would you like to focus on this as a short-term cost? Or start thinking about building a team that you love?

It has nothing to do with your checking account. It has everything to do with your belief and willingness to bet on yourself.

In this episode we do a deep dive on this question:

What does it cost to do everything yourself?

The bottom line is that as the leader of your organization, doing something you don't like or are not good at is the largest expense to your company, bar none.

This is because there's 10 times more energy and time wasted trying to master a new skill, or procrastinating on the action due to lack of interest or time.

Therefore, when you start to create a team, you're already getting a 10x return on your investment. The talent that you bring in is going to free you up for the tasks only you can do.

So how do you start? There are four simple steps for hiring that first person:

1) Define success: We use a tool within our business we call Multiplier Max.

  • What is the desired result?
  • Why will this make a difference?
  • What are the consequences for NOT taking action?
  • What are the benefits OF taking action?
  • What does success look like? (Observable)

2) Value of the role: What time will this free up for you and how will you grow the business with this newfound time? Put a dollar value on this per month.

3) Develop a single page overview of the role. Using the work you’ve done to this point. Add your company mission/vision/values (if known). Share this role with friends, team members, colleagues and ask for recommendations and referrals.

4) Pay them for a small, time bound project. Give them a real world, tangible project to do that you would like help with. Compensate them fairly for that project. See how they interact with you and how they deliver on the project. The project should take 1-2 weeks, max.

Hiring is a decision that every business goes through and I think it's better to take these steps early so you have the space and time to excel where you are needed most.

“Here's the deadline and this is how I want you to do it. And if you don't do it the way I want, you may have to do it over and over until it’s right.”

As a team member, there's nothing more demotivating than this. A+ talent will not hang around to find out what the next job is and the step by step ‘how’ you want it done.

In today's podcast episode we explore leadership methods, and how one can lead to a spiral of unenjoyment and damaged working relationships, while the other can set you and your team up for continued success.

Delegation is a kind of a top-down experience: we're giving people the leftovers---telling them how work is to be done, often in an area where we’re not our best. Whereas, collaboration creates a win-win situation that allows our teammates to thrive using the gifts where they are most talented.

How can we create this kind of collaboration within our teams and kick the word delegation to the curb? It's a four-step process.

  1. Clarify what the desired result of this role or project or assignment looks like.
  2. Follow this up with why this role makes a difference.
  3. List the consequences of not taking action and the benefits of taking action now.
  4. Pick a future point,(whether it's three months, six months, or twelve months away) and then list out four to six success criteria for this role or position to complete in this time.

Now notice, the word ‘how’ is not used in any of these descriptions? We leave the ‘how’ to the team member we’ve hand-selected because this IS their area of expertise.

In the Indian fable about the blind men who each touched a different part of the element, we aren’t surprised to see that an argument breaks out. Each man trusted his own perception to guide him. Until someone with sight coached them on their error, they made assumptions about the whole.

Within an organization, leaders can easily find themselves in the shoes of blind men. With a limited field of view, they make assumptions about the entire organization, process, and team.

The impact of the pandemic over this past year has hit everyone. While no one would argue that healthcare and frontline workers have felt it the hardest, the next largest industry might just be the change management professionals.

These individuals have worked for years to persuade businesses and teams to embrace needed change in organizations. But few people and employers are comfortable trying new things when the comfortable, old way of doing things is still an option.

But, in 2020, everything changed.

Over the course of one weekend, office workers began working from home and supervisors struggled to figure out how to lead remote teams. Plans were upended. Goals revised. And change happened, over and over again, at an accelerated pace. Both personally and professionally.

Nimble organizations embraced the changes, reacted quickly, and thrived.

The 1980s were filled with money-hungry firms who were getting rich at all costs. As my podcast guest, Craig Wood, mentions in our interview, that was reflected in the entertainment of the time. Like fictional Wall Street character, Gordon Gekko, who famously stated, “Greed is good.”

But Craig’s father-in-law, Jim, wanted to do things differently.

He and his wife, Dune, started Premier International, a software consulting company rooted in ethics and built on relationships. They hired college graduates, trained them in the Premier way, and trusted that doing the right thing for their employees and their clients would work.

Then Jim passed away in 2018 and everyone wondered what would happen next.

S - SKILLED. You can get the task done, you’re proficient especially in a pinch, evaluate yourself as adequate. Others could do this task much better and with less effort. These feel repetitive, monotonous. Overall, feels draining and blocks your growth and that of your business.

E - EXCELS. You have great skill at this. Your team, even your business, counts on you to deliver in this area. You perform these tasks better than most others. Yet, it lacks spark or energy for you. While checking the box has some satisfaction, working in this area is not very rewarding to you and doesn’t support your growth. You may even feel trapped or captive to these tasks, keeping you from doing the fun stuff.

G - GIFTED. Of all of the items on your checklist, these are your favs. If we had heart emojis on the tracker, they’d earn the love. You do these exceedingly well and love to do them. These are the tasks that fuel your passion, accelerate your impact and you feel in your flow or in the Zone. Time flies by when you are doing these. In fact, you love this work so much, you’d do it even without pay. Most importantly, you are fascinated by this and always are striving to grow and improve in this area.

For some the college experience is filled with parties and fun while for others it’s a grind of school work and studying. For me, it was an exciting opportunity to pave the way as the only male in an all-female freshman dorm!

As the Head Resident the position wasn’t as much fun-and-games as it was leading, inspiring, and guiding. Unlearn: reevaluating & challenging existing ideas, beliefs and concepts

Relearn: incorporating new practices and beliefs to set you on a new path

Today, let’s go deeper into step three: RELEARN.

And as I’m recording this in early November 2020, it’s seven plus months since I made the decision to unplug to begin this journey. What are my results so far?

  1. My life is very satisfying. I have more discernment and boundaries around what is most important in my life. I no longer drift along with the waves of circumstances. I now bless and release negative people from my list of acquaintances. And for a recovering people pleaser, that is a huge improvement in the quality of my life.
  2. I have rediscovered my passion for teamwork and collaboration, which have been the hallmark of my career. I’ve realized that I’m not as effective as a lone wolf and how much I love helping others grow and prosper within the context of a TEAM you LOVE.
  3. Our monthly business income is now 4x what it was before I stopped working in April. And we’re only scratching the surface of what is possible.
  4. This morning as an example, I set a personal record for the amount of deep sleep in a night, beyond anything I thought possible a few months ago. And my body has already released 22 inches of girth during this lengthy process of unlearning. As I enter this season of relearning, I’m excited about what’s to come.

As a philosophy student in college, one quote from Plato speaking about his mentor takes my breath away everytime I hear it and seek to apply it in my life.

My paraphrase: Wisdom comes from knowing that you know nothing.

How counter-cultural and counterintuitive is that statement in today’s world.

And probably the single most important reason to UNPLUG from social media where everyone with an opinion, a conspiracy, or an axe to grind can/will post with absolute conviction and certainty AND which will be shared, reposted, retweeted, and amplified to an increasingly larger yet smaller-minded echo chamber of like-minded followers.

Unlearning what you think you know unlocks new doors of potential in your business and life.

In today's episode, we'll explore what it means to UNPLUG.

For me, I challenged myself to stop certain actions for 30 days and then to check in again to see if I wanted to reinstall any of them.

What UNPLUG looks like probably varies for all of us. I suggest starting by taking inventory of activities or actions that block your inner peace or knowing. These could be both so-called “good” or “bad” actions -- being curious and willing to reconsider these blocks will give you cues of items you’d want to consider.

And this is also a great time to check your spirit. If resistance wells up when you consider giving up a particular activity for 30 days, that’s a likely candidate for consideration. For me, anytime I push back or resist an idea, it’s usually a sign of something I need to consider releasing for a bit.

So, your assignment this week. Consider what a season of UNPLUG looks like for you. What are some actions or activities are you willing to forgo for a short period of time?

People tend to think of surrender and waiting as passive. As type A’s or high D’s, we are constantly in motion, taking “massive action”. That’s the answer to every problem. And in our culture, we’re conditioned for instant results.

Waiting is a season when things might not be easy. Yet, it is a season where we are being prepared for everything that lies ahead as we step into our purpose. We’re putting down strong and deep roots. And just like the fruit tree, we don’t plant it today and harvest delicious apples tomorrow. Let’s be thankful for this season of waiting.

Today, let’s talk about Provision. The biggest pushback I get when I bring up the concept of taking a ReFirement Sabbatical is financial. We’ve got bills to pay and we cannot afford to leave the business even for a moment to sharpen our saw and renew our spirit. I hear this all of the time.

And in our culture where we equate money to work, or income to value creation -- this is a very hard belief to overcome. As your virtual mentor today, I have some news for you. If you cannot step away from your business to take care of the primary asset in your business (YOU) -- perhaps for now you are an employee with a bad boss and not YET a business owner.

If your business is not growing the way you’d hope, it’s usually one of three things. The OFFER, the Price or the People you are marketing to: there’s a misalignment somewhere in that mix.

And since YOU are a big part of the offer, how you view money and provision makes all fo the difference.

When you’ve taken the time for margin (and by the way, it doesn’t have to be weeks or months, sometimes a long weekend away will do), you will be flooded with creative or problem solving ideas. And if you are particularly decisive or a quick start by nature, now that you’ve decided on the WHAT, it’s easy to jump immediately to figuring out the HOW.

Grinding in business and life reminds me of the term WILLpower. I will keep churning and working from a position of brute strength of will. I will not quit. I will find a way.

WILLpower is not the answer. Instead, WHYpower is the recognition that ideas without purpose are not enough.

I will share my process for finding your WHY in a very counter-intuitive way.

"Honey, we're going to have to sell the house." Those were the first words I used to tell my wife I'd just been fired from my career of 18 years. The only career I'd known since college came crashing down a few days after my 40th birthday.

The fall of 2001 felt a lot like it does right now. People and businesses were dazed, confused. Uncertain.

Not only had America just witnessed the horrific attacks on our homeland a mere month before, the stock market was entering a season of volatility which would later be called the "dot-com bubble".

At this same time there were a group of engineers and designers working behind the scenes on a revolutionary new creation. Until this point, this band of visionaries were known for one, niche product. They were competing against a literal Goliath many times their size, and they were losing market share by the quarter.

Finally, they had their new product. But, what to do? I can imagine that the board room was filled with comments like:

  • We can't launch now, people are scared to buy.
  • Will people really spend $399 on something they've never heard of before?
  • We've got a lot of education to do. I'm not sure they will understand.

For many of us in business (or want to be), we're probably thinking many of the same thoughts.

In this episode, I'm going to share the story of this band of engineers and how in the middle of America's shock and grief, they upended an entire industry.

Before becoming a mother, Jacqueline Kincer was a very successful stock broker, at the top of her profession. Everything changed once her son was born. She just knew she couldn't leave him as a mother, feeling torn between her new calling and promised advancement in her career.

Over the next few years she discovered her calling closer to home and heart. She had been supporting others through a mom's group and as a volunteer breastfeeding supporter. She built the community she needed, and other mothers recognized they needed it too. Three years after her son was born, she became a board-certified lactation consultant opening her own practice. Today she's recognized as a leader in her profession, serving mothers all over the world.

During this season of "social distancing", today I invite you to Be Contagious.

As a pre-teen, there was one person who fundamentally changed my life by the way she lived. And it wasn't until she passed did I come to understand all of the trials she had personally endured. She lost big chunks of her life to a medical condition that required her to be cut off from human contact for weeks or months at a time.

There are times in life when we have that new car, showroom feel. Business, relationships and finances are all prospering. And without warning, something unexpected happens (like the current situation in the world) and our shiny "new car "gets smashed and we get a dented fender. It's those roadblocks/moments that often define our lives. And when we invite God into those moments, He helps us define those moments for the better.

Today's guest, Barb Lownsbury, knows this story all too well. She's the founder and executive director of the Dented Fender Ministry in Cincinnati, OH. After a difficult divorce, bankruptcy and season of being a single parent, Barb rose again running a successful insurance practice. And then, boom, God placed a new call upon her life.

Barb has been a spiritual mentor of mine for many years. She was right there, sitting next to me when I got that "Lightning Bolt" moment (episode 005) to seek my new calling to begin this work.

County music artist/musician/producer, Chad Jeffers epitomizes Steve Martin’s famous saying, “be so good they can’t ignore you”.

His self proclaimed “major in a minor instrument” (aka: slide guitar), natural talent and heart for others has propelled his country music career since the age of 8 after being chased by thousands of teenage girls.

After a Billboard top 25 hit with his own band, Chad began backing up some of music’s biggest names like Keith Urban, Kenny Loggins, Jamie O’Neal and many others. And in 2007, he started touring with country superstar, Carrie Underwood.

In his travels, he’s played Live 8, appeared on nearly every major awards show from the Grammys to the American Music Awards to the CMA’s, and performed in front of hundreds of thousands of people around the world from Afghanistan to Japan.

In Fall 2019 he released, BackStage Notes, which is an intro course into the careers of Music, released by his publishing company. All along, he’s been giving talks and lectures on many different stages.

In our last episode, Teresa shared about her season of waiting as she transitioned from a calling/ministry she loved into a new world of her vocation which would give her greater time and financial freedom to be even more intentional in her one and only Real Life.

And if I had to pick one word for my 50s, I would say WAITING.

Now WAITING, that’s a very challenging word for me to embrace. I’m a high D-decisive in DISC. A high Quick Start on Kolbe and type 3 Achiever/forward leaning type on the Enneagram. WAITING is not my natural posture. Instead of ready, aim, shoot. I’m the shoot, come-on let’s get going type.

Perhaps you remember being by the edge of a body of still water. You pick up a big rock and you throw it as high and as far away as you possibly can. In a few seconds, you hear it ... "ker-plunk". Then, in concentric circles in every direction, you begin to see the ripples move across the pond. Drifting closer and closer to you. Bigger and bigger circles of impact.

Our lives are a lot like the ripple effect. We share a kind word, hold a door open for an elder, finally make an overdue decision. Take an action of any kind. And as we release our gifts into God's creation, ripples of impact we cannot yet see or imagine spread out in every direction.

I have a question for you, online business owner? Are you hiding? I sometimes hide behind a cloak of invisibility.

I’m now entering month three of building business three, this time almost exclusively in the online world. Yet, I'm finding how easy it is to hide behind my screen.

It’s so darn easy to hide, even in online business, behind the cloak of invisibility. We can spend days writing our website copy, developing our ICA, writing opt-ins and email funnels. Many of us are afraid of getting out from behind our screen and engaging with real, life people. Heck, we can even hide while recording Facebook Lives, InstaStories or podcasts putting out safe content because we fear the haters or critics.

Business, especially online business, is built on person to person connection. And business requires risks: you have to get out there regardless of the fear of being misunderstood or misaligned with your ideal clients.

God hears our prayers for provision, but He also expects us to do our part in connecting and creating clients.

I draw courage from this speech that my mom gave me to place in my football locker way back in high school.

It is not the critic who counts; not the man who points out how the strong man stumbles, or where the doer of deeds could have done them better. As background for this podcast, let’s go back to episode 003, “Fired at Forty”. I shared then how my pursuing my curiosity lead to an entirely new career leaving nonprofit management and moving into shared technology services. THE moment I first became a Future 7 Figure CEO and the accidental beginning to Paid to Launch.

Seven is one of my favorite numbers. Recently I learned that in Scripture seven represents completion and achievement. And since we’re at podcast seven, I’m going to share my Begin Again moment that fundamentally changed my life (aka as the Ballfield).

As I grew older and it became clear that I would want to attend college, how we’d pay for it became a little more of a discussion item around the dinner table. By my early teens, I experienced a massive growth spurt. I was growing to be nearly a foot taller than anyone else in my immediate family.

Perhaps the best way to describe me then was as a “gentle giant”. And this set off a prayer battle within the Faircloth/Poyner families. There were some prayer warriors earnestly seeking a full football scholarship to an amazing college. And apparently, there were other prayer warriors seeking anything other than football to cover my college expenses.

Experiences that lead me to today, becoming a Future 7 Figure CEO.

Are you waiting for doors to be opened or closed in your life or business?

2019 has been a year like that for me. Waiting and wondering when a door of opportunity would finally open. For the past 18 months, I’ve made significant investments in my new business, even as I worked in my role as an officer in a technology organization.

Yet, I felt stuck, without momentum in either my "day job" or my emerging business. At such moments, I often turn to the Bible. One morning, I came across this familiar idea deep in Isaiah 22...He shall open, and none shall shut; and he shall shut, and none shall open. I imagine that many of us have said that we're waiting on God to open a door or close a door in our lives. But, it's been my experience that God is waiting on ME, not the other way around.

I notice in my reading of the Bible how often He asks us to take the first step of faith. Feet are wet before the Red Sea parts. He takes the five loaves and two fish, multiplies it, and feeds the 5000 families on the hillside. Leading me to become a Future 7 Figure CEO.

My Begin Again story of my "Bolt of Lightning" moment five years ago, while attending a faith/business conference at my home church in Cincinnati. I have heard others say that they have received a Word from God. For me, there was no burning bush or imagery from a dream. I felt an impression as if I were taking a kind of spiritual dictation. I wrote in my online journal app, the following few words: “I will equip social entrepreneurs to build businesses that support Kingdom and charitable missions”.

BE-Rich vs. GET-Rich Businesses

As I record this podcast, I’m just a few weeks into the launch of my next business venture, focusing on strategic advisory services to multi-million dollar organizations and business mentorship services to online entrepreneurs. And it's the reason I now identify as a Future 7 Figure CEO.

It’s been a classic “burn the boats” decision, leading into the new decade starting in a few weeks. And it definitely qualifies as my next Begin Again moment.

Earlier this summer, I was prompted to draw contrasts between the first two businesses I’ve built. It was a particularly tough day at work in my corporate tech role and on the flight home, I started thinking about them again with the perspective of being several years removed from active involvement in both. One grew to $4.5MM/year. The other plateaued at $185-200,000/year. I was able to find seven key differences between the successful 7 figure business and my second business venture.

My friends, my first two businesses are living proof between a BE-Rich and a GET-Rich business. Please take this as a cautionary tale in starting your business. Focus on your intention and your shared identity with your ideal clients and not on your bank account.

Episode 3: Fired at Forty

THIS was the moment I became a Future 7 Figure CEO. I vividly remember that Wednesday morning, March 15th. I had just celebrated my 40th birthday just four days earlier. I am scheduled to meet this particular morning at 7:30 am with my board chair of the local non-profit. I’ve been serving as their CEO for the past seven years--a high profile role in a wonderful college community. The meeting with my board chair started punctually at the bottom of the hour. But something was off, there was little eye contact and absolutely no small talk. And then I heard the words no one ever wants to hear… "Effective today, you are no longer employed by our organization"...

Inspirational takeaway: So perhaps you, or someone you know is discouraged by a career or business door which seems to be slammed shut. My encouragement today is for you to follow your curiosity. God planted that inside of you to explore and pursue. Who knows, perhaps in a few weeks or months, it could lead to an entirely new path in your career.
