What if your kids worship time was doing far more than filling a slot in your service? In this episode, we sit down with Dylan Arms — kids worship songwriter, worship director at Springwell Church, and creator of Dylan Arms Kids Worship — to talk about how worship is one of the most powerful discipleship tools you have in children's ministry.

Dylan shares why he believes kids were made to worship just like the rest of us — and how the biggest misconception in the Church is treating kids worship as entertainment rather than formation. When you shift that mindset, everything changes: your song selection, your preparation, and the culture you're intentionally building.

We dig into:

  1. How to define the why behind your worship culture before you change anything else
  2. Why engaging the fifth grade boy is your secret weapon for reaching the whole room
  3. Practical ways to extend worship beyond Sunday morning — including the power of a playlist
  4. What it means to lead the room, not just lead the song
  5. How Dylan's newest release, Hello God, teaches kids to pray through worship

Whether you're leading with a full live band or a lyric video on a screen, this conversation will give you real, practical steps you can take this week to raise the bar in your kids worship experience.

Dylan also opens up about how identity has shaped his writing journey — and why music that's genuine, theologically rich, and just plain good will follow kids home, into the car, and into their hearts for a lifetime.

Nobody tells you what you're actually signing up for when you say yes to kids ministry. The confetti, the costumes, and the camp stories look great from the outside — but what happens behind the curtain? In this episode, Tom, Cole, and Vicky get refreshingly honest about their calling, their biggest ministry mistakes, and the lessons that shaped them into the leaders they are today.

From Cole's leap from volunteer to multi-site programming director before finishing college, to Tom's life-changing encounter with a six-year-old girl in Detroit who didn't know who God was, to Vicky's unexpected pivot from aspiring special ed teacher to children's pastor — every story is proof that the calling to kids ministry is deeply personal, rarely predictable, and always worth saying yes to.

The team also shares their most cringe-worthy "what was I thinking?" moments — including an indoor pyrotechnic object lesson that sent 300 kids running for their lives and a camp tornado watch that turned into a real-time safety scramble. You'll laugh, maybe tear up, and definitely feel seen.

Whether you're brand new to kids ministry leadership or you're in a hard season wondering if you made the right call, this episode is your reminder: God's not done writing your story.

This Week's Better Together Challenge: Write your personal ministry calling statement. Answer these four questions — What do you believe about your calling? Why does it matter to you? How has God wired and prepared you? And what future do you want to help create? Share your answers in the Kid Ministry Collective Facebook Group at kidministrycollective.com.

Should kids be in the main worship service — or not? It's one of the most emotionally charged questions in kids ministry, and the KMC Collective team is diving in headfirst.

In this episode, Tom, Cole, Ben, and Vickie unpack the real conversation happening inside the Kids Ministry Collective Facebook group around kids in big church — and they're not here to hand you one right answer. Because honestly? There isn't one.

The team walks through the three primary models churches use — full kids church, kids in the entire service, and the hybrid dismissal model — and explores the honest benefits and real challenges of each. From the powerful discipleship moment of a parent worshiping beside their child, to the logistical chaos of safely dismissing kids mid-service, no stone is left unturned.

When was the last time you took a Sunday off? If the honest answer is never — this episode is for you.

In this candid and deeply practical conversation, Tom, Cole, Ben, and Vicki get real about one of the most common traps in kids ministry: building a ministry that only runs when you show up. They share their own confessions, their burnout stories, and the mindset shifts that changed everything.

Here's what's covered in this episode:

The team dives into why kids ministry leaders struggle to step away — from the lie that "nobody can do this but me," to the fear of taking advantage of volunteers. They unpack the difference between a ministry that's healthy and one that's secretly dependent on a single person showing up 52 weeks a year.

You'll hear practical, scalable strategies for raising up volunteer leaders at every church size — from small churches with fewer than 10 volunteers, to multi-site ministries with 40-plus team members. Whether you're looking for your first right-hand person or building out a full coach model, this episode meets you where you are.

The crew also tackles one of the biggest mental hurdles in volunteer recruitment: "don't say their no." Stop disqualifying people before you even ask. Give the Holy Spirit room to work — and be surprised by who steps up.

Finally, the team issues a Find Your One challenge: ask God to show you the one person you can begin pouring into today. Then come share that name in the Kids Ministry Collective Facebook group or YouTube comments so the community can pray with you.

You don't have to do this alone. A healthy kids ministry never depends on just one person. We are better together.

Join the conversation in the Kids Ministry Collective Facebook Group and share the name of the one person you're going to invest in this week!

Summer doesn't slow down for kids ministry — and the pressure to keep going can quietly drain even the best leaders.

In this episode, Tom, Ben, and Vicki talk honestly about what summer really feels like: the comparison trap, volunteer fatigue, VBS planning stress, and how to protect your mindset when every other ministry around you seems to be taking a break.

You'll walk away with a practical framework to shift from survival mode to sustainable leadership — including the "Day One, Week One" mindset, how life-change stories can re-energize your team, and why working for Jesus changes everything about how you show up.

Kids ministry burnout is real. But so is the clarity on the other side of it.

On the KMC Collective Podcast, the team discusses why celebrating kids ministry milestones—especially promotion weekends like Move Up Sunday—matters for children and parents, and emphasizes being intentional and consistent rather than extravagant. They compare different promotion timing approaches (beginning of summer vs. end of summer/fall) and share practical celebration ideas such as preview weekends, gradual transitions, a “slide into your new grade” event, inflatables, photo booths, postcards, ice cream sundaes, and low-budget décor. The conversation highlights partnering with student ministry to help fourth/fifth graders transition to middle school through early visits, repeated touchpoints, shared worship elements, and involving youth as leaders in kids ministry. They close by encouraging leaders to create simple “confetti moments” of recognition and celebration and invite listeners to continue the conversation in their Facebook group and KidMinPlus.net

You've been leading hard since September. The end of the ministry year is right there — but finishing well takes more than just surviving.

Join Tom, Cole, Ben, and Vicki as they sit down and get honest about what May actually feels like — the exhaustion, the wins, and the real failures that taught them the most.

Cole shares what it's like to lose a key volunteer mid-season and carry the weight. Ben opens up about a two-year burnout season and why five minutes recalibrating with Jesus can save your ministry. Vicki names her biggest fail: believing that because she was on staff, it all had to fall on her.

You'll hear practical strategies for building seasonal volunteer teams, celebrating your people before summer, chunking your calendar to protect your energy, and knowing when to ask for help instead of white-knuckling it alone.

Topics covered: finishing the ministry year well, volunteer team health, avoiding burnout, seasonal teams, end-of-year priorities, and setting yourself up for a strong fall restart.

We're better together — and you don't have to carry this alone.

You weren't meant to lead kids ministry alone — and this episode is your wake-up call to stop trying.

In Part 2 of our "Tools for Kids Ministry Leaders" series, Tom, Cole, Ben, and Vickie get real about the tools that aren't apps or calendars — they're people. If you caught Part 1 (featuring the legendary Jim Wideman), you already know the power of systems and AI. Now we're going deeper into the human side of leading well.

The conversation kicks off with Ben sharing what he's learned at his new church — a place where volunteers don't just show up, they own their roles. The team unpacks why so many leaders fall into the trap of believing "nobody wants to help," and Tom delivers a passionate challenge: stop saying no for people before you even ask them. Cast the vision, make the invite specific, and watch what God does.

From there, Vickie breaks down her coaching philosophy — why every ministry, regardless of size, needs leaders of leaders. Whether you call them coaches, team leads, or area leads, these higher-capacity volunteers are the key to multiplying your impact without multiplying your exhaustion.

The crew also gets personal about burnout, sharing how finding mentors and coaches transformed their ministries and extended their longevity. Ben talks about Dan, his longtime sounding board. Tom opens up about nearly burning out 15 years in. And the team offers practical advice on what to look for when hiring or choosing a coach — credentials, experience, and a heart for developing others, not just giving advice.

Finally, they round out with systems — Planning Center, Google Drive, OneNote, voice memos, email folders, and even AI tools that help you work smarter so you can be more relational.

Easter Sunday is over — but your job as a kids ministry leader is just getting started.

If you're tempted to check out, coast for a few weeks, and then panic when summer stares you in the face, this episode is exactly what you need to hear. The KMC Collective team — Tom, Cole, and Vicki — sit down to tackle one of the most overlooked disciplines in kids ministry leadership: the post-event debrief and the strategic shift into summer planning.

Here's what we dig into together:

  • Why evaluation is the most important step you skip after every big event — and how to make it so simple you'll actually do it
  • What to measure beyond attendance — from new family experience and volunteer care, to check-in flow, large group, small group, and your follow-up plan
  • How to gather fast, actionable feedback from your team using a simple two-wins-and-one-improvement text or email
  • Why you should start planning kids camp and VBS months before most leaders ever think to — and how backward calendar planning kills overwhelm before it starts
  • The power of anchor events — how mapping your Easter, VBS, summer camp, and school kickoff across your year keeps you proactive, not reactive

Whether you're a solo kids ministry director, a lead pastor, or a volunteer stepping into leadership, this conversation will challenge you to pause, evaluate with intention, and build momentum into every season — not just survive them.

In this episode of the KMC Collective Podcast, Tom, Cole, Vicki, and Ben continue their “Called or Confused” conversation, responding to a listener's question about whether being “called to ministry” applies only to pastors. They emphasize that every follower of Jesus shares the same calling to follow Christ, love God and others, and make disciples through the Great Commission, regardless of job or title. The team distinguishes calling from spiritual gifting and vocation, warning against overthinking calling, equating identity with a ministry role, or letting labels and titles define worth. Ben shares his burnout and transition out of church work into pest control and YouTube, describing how rediscovering identity as God’s child restored clarity and freedom. They encourage leaders to remain faithful, stay open-handed, and keep calling from twisting under cultural pressure.

These children's ministry leaders dig into why clarity matters, how to avoid confusing language like "ask Jesus into your heart," and why following up is just as important as the initial invitation. You'll hear real stories from Easter egg hunts and church camps where kids didn't actually understand what they were committing to—and practical strategies to prevent it.

Matt Markins, CEO of Awana, sits down with Tom and Ben to expose the counterfeit narratives quietly shaping kids' identities—often before they even turn 13. I want to offer some help to my ministry friends with a routine I do with myself and with my teams at this point in the year. It's called 3 Looks Forward and 3 Looks back, You can do more and you can do less, it's all up to you but it's these basic principles.

3 Looks Back-

Look back at yourself- How have you grown in this past year? Come up with 3 things

Look back at your spiritual life- List 3 things

Look back at the overall ministry- list 3

What is the trend you see? Growth, loss, change? (better or worse) New things? Same old things?

Looking back, what ONE thing stands out?

What is one thing you can learn from your 3?

Where do you see God working in those 3 things?

Spend some time - thinking through these things- Are they positive written or negative tones? Why are they the way they are?

If you could go back and change 1 of the three what would it be and why? How would it look different?

3 Looks forward-

As you look forward

What do you envision for yourself in an ideal year?

What do you envision for your spiritual life in an ideal year?

What do you envision for your overall ministry in an ideal year?

What trend do you want to see?

What will you experience in the new year?

Where do you want to see God work and what will be the fruit at the end of this new year?

Spend some time dreaming, asking God to give you the vision for 2021-

What will be your top 3 priorities in 2021

You

Spiritually

Ministry

What are you going to do to make this happen- List some smaller steps for each of the top 3

Set some check in deadlines for these- put them on your calendar as reminders

Get 2 people to help with prayer and accountability- DON'T SKIP THIS!

Did you include any of the following on your lists?

Develop yourself as a leader?

Plan for regular rest?

Develop 1 person to take my place?

Disciple 1 person

Encourage 1 set of parents or a single parent

**You may be asking how am I supposed to fit these in. If you have the right priorities you will find these things happening and producing fruit for you.

I want to challenge you all for 2021- Let this be the year we get back to the basics of Kids ministry. Where we help them understand the gospel, how to have a personal relationship with Jesus and how to walk with him daily- Reading his word, praying, sharing faith with others so they too can make disciples.

Let’s make our environments fun and attractive but, Let’s make them be the tool, not the main thing.

Let’s use our curriculum to take kids deeper into God’s word so that they can see how it leads them to live in an ever changing world.

Let’s share our lives with others so that we are helping them walk with God in an intimate way.

Let’s take care of ourselves and operate at a sustainable pace of ministry where it's not about programming it's about people.

Lets develop a simple and effective strategy to reach those who come into the building and those who will stay at home.

Let’s develop a simple plan to take the good news into our community by serving them where they are not making them come to us.

Let’s have a solid plan to rest and restore so we can stay in ministry for the long haul because the world needs us now, more than ever to be healthy in our heart, souls and minds.

If you need help, instead of struggling, instead of feeling ashamed. Invest in yourself. Hire a coach/mentor.

I am determined that 2021 will be a great year for KMC Coaching. It’s my goal to help hundreds of ministry leaders in 2021. My plan is to continue to offer the best in ministry coaching/mentoring I can possibly offer.

I will work with any budget but will also not lower the standards that I have set to take care of my family while doing this. I’m not trying to get rich, but I’m trying to help as many leaders as who desire to grow themselves, who are teachable, humble and ready to make the most of the next season.

I have put in my work, I have mentored myself so I can be better at what I do. I continue to study and grow my skills so that I can design a path to walk along any leader who says, “I’m ready.”

I will also continue to push leaders to attend a Restoring Leaders Retreat or join an online connection group in 2021. I believe God has allowed me to walk many hard paths and experience the darkness, I’ve experienced and walked through it and become better for it so I can walk alongside leaders to keep them in ministry.

To help leaders remember their calling and their day one joy that they had when they first entered ministry.

I’m tired of the stats that tell us that leaders are leaving in record numbers. If we help each other we can beat this.

It’s time for leaders to lock shields and go shoulder to shoulder.

It’s time for leaders to stop being afraid to say, I’m not in a good place and I need help.

It’s time for churches to support leaders who are brave enough to say this and pay for them to get the help they need.

It’s time for restoration. It’s time for renewal. It’s time.

I’m going to be fully launching the Restoring leaders retreats and online groups in 2021. You’ll want to join our list at restoringleaders.org so you can get all the details and get your registration in for one of them. We will be keeping them small and intimate, the costs will cover your food, housing and resources and I can guarantee you will have time to rest, connect and be restored.

So Lets’ take 3 looks forward and 3 looks back and let's take more ground for the kingdom in 2021. Let’s not let anything stop us from moving forward, We have the God of the impossible on our side, let’s live and lead like it.

Leadership, Lessons, And Growing Together

Today's episode my friend Richardo Miller joins me. He is an author, innovator, motivator, and speaker who is also a Kids pastor. He has some fantastic wisdom to share with us today.

  1. You love helping leaders grow, why is that?
    • I love following Jesus- Jesus built his team and developed them.
    • Develop Leaders, NOT just helpers!
    • Develop yourself after the pattern of Jesus
  2. As you look back over your years of ministry what would you have liked to have known then what you know now?

  3. The title doesn’ mean you have to know everything.
  4. Be comfortable in who you are: Find people who can do things you can do and let them do it better.
  5. Embrace others strengths.
  6. Don’t hold the ministry hostage because you can’t or aren’t good at something.

  7. What has God been teaching you about leadership lately in the midst of Covid19

  8. You are Not alone.
  9. When the student is ready, the teacher will appear. Get ready.
  10. Someone is succeeding where you are failing, lean into others! Reach out to others.

  11. Tell us about how your church is doing ministry during Covid19

  12. Evaluate everything
  13. Develop new strategies
  14. Be open to change
  15. It's changing, ready, or not.
  16. Don’t stay the same, Innovation always follows a crisis. What can come from this?
  17. Consider this:
    • The VHS lasted for something like 20years
    • The DVD lasted for something like 10years
    • The Blue Ray lasted for something like 5 years
    • Now Streaming is killing it all.
  18. What can be the “Streaming” in the children’s ministry world?
  19. Don’t just force the same things into a new platform
  20. Don’t play it safe.

  21. With all the racial tension in the world, how do you handle it as a person of color?

  22. Lead with Grace and Love
  23. Live with the peace that God brings and give it to others freely.
  24. Be slow to be offended

Today I want to share some crucial transitions we need to have in order to help our children's ministry face today's challenges. Where we choose to go now will impact the future in so many ways. If we aren't bold enough to face them, what will the price be for that?

I hope this is a blessing to you and encourages you to step boldly.

I want to welcome to this episode Mahogany Dudley-Finley, who serves with the International Network of Children's Ministry and Pastor Eric Hamp, Senior Pastor at Faith Family Christian Center Church.

I am grateful for both of you joining me on short notice but I have followed both of you on social media and felt that you’d be the right ones to reach out to as I was praying how I could help respond to our country's crisis right now. I would love to have a conversation focused on a couple of things:

What do we as white leaders need to understand about racism?

What can we as ministry leaders do to help bring change?

What can we do to serve our brothers and sisters who are grieving so deeply right now?

Where does the church and specifically kidmin go from here? What can we do to make real change happen?

Let’s hit some of the questions that I mentioned at the top of this episode:

What do we as white leaders need to understand about racism?

  • Inform yourself- As leaders, we need to do the hard work and get the right info.
  • Call it what it is, SIN. Racism is SIN, period.
  • Do we as leaders believe it is sinful to think one is superior over the other?
  • Make sure we as leaders are not passing on stereotypes or ideas that encourage this type of thinking.

What can we as ministry leaders do to help bring change?

We need to get comfortable having uncomfortable conversations. We need to embrace them.

Allow the Holy Spirit to step in and finish the sentences we are unable to finish.

What can we do to serve our brothers and sisters who are grieving so deeply right now?

Ask the questions but don’t put the burden of education on the person of color. We must seek to understand and listen carefully.

Be fully present for our brothers and sisters.

Dig In! - Do the hard work

Do the next right thing

Follow the Spirit’s lead.

Where do the church and specifically kidmin go from here? What can we do to make real change happen?

  1. Examine ourselves first.
    1. Take a heart inventory
    2. Ask, “what are we convinced of?”
      1. Do we see people as image-bearers?
  2. Go on a Journey of Learning
    1. Embrace the uncomfortable questions
    2. Engage in learning and listening.
  3. Figure out how to speak truth
    1. What conversations need to happen?
    2. Hard change will not happen if you and I aren’t willing to change.
  4. Be willing to step out and take a risk.
  5. Be intentional about serving.
  6. Make sure everyone is represented. Help make other races visible even if your group isn’t diverse naturally.

What resources could you point leaders to?

Our guest today is Chris Sykes. We met him because he was asking some creative questions about what worship experiences and vbs could look like for the whole family. Chris is a Lead Pastor as The Church At Lake Forest in Walls, Mississippi. (https://tcalf.com/)

Chris also caught our attention with an impromptu Facebook live video talking direct to lead pastors concerning kids ministry, family services, and reopening the church. You can see the video on his facebook page here.  (https://www.facebook.com/pastorcsykes/videos/10157064658987385/)

During our conversation, you will here Chris address both kidmin leaders and lead pastors since he comes from a kidmin background, but he has transitioned to a lead pastor now.  Much of the conversation will help lead pastors consider their kidmin when they reopen. Chris also talked to the kidmin leader about what their lead pastor is likely facing right now.
