In this episode, I'm talking about three of those tools.

This is the 75th episode of Gravitas WINS Radio. Thank you for all your support in listening, commenting, and spreading the word about the podcast.

The metaphor "sell shovels during gold rush" originated during California's gold rush. The saying means that when you recognize a gold rush is happening, don't try to be the 1,000,001st person to mine for gold, because you will probably fail. Instead sell something that all the millions of gold miners need, like shovels and get rich from selling them. This mental model is so true for the current AI era too.

In the '70s, leadership expert Warren Bennis predicted a future factory staffed by just a man and a dog. The man's job is to feed the dog. The dog's role is to stop the man from touching machines. This vision never materialized.

Now, with generative AI on the rise, I hear similar forecasts. These AI models can create movies, music, images – pushing humans to the sidelines of creative work. They suggest our only task will be supervising these LLM models.

I disagree for five reasons:

  • Humans adapt
  • Humans are irreplaceable
  • Troubleshooting real-world problems need humans
  • Building an all-AI factory would be costly
  • These models are inhaling their own exhaust

Archimedes said, "Give me a lever long enough and a fulcrum on which to place it, and I will move the world." I believe AI is the next lever and I'm preparing my kids to use that lever for their advantage. I share three ways I am doing that.

  1. Let them be drivers first, mechanics later
  2. Help them understand the inner workings of AI
  3. Teach them about ethics

My friend Rishabh Garg joins me for an interesting Gravitas WINS conversation.

Rishabh used Twitter to find a partner for his side-hustle. Then because of his side-hustle, he joined an indie-maker community. He eventually joined a startup in Malaysia. He tapped the power of the Internet to improve his career and life.

We talked further about:

  • Should knowledge workers fill timesheet?
  • The best advice his father gave him
  • How the movie Tamasha shifted his mindset

And more.

Books play an important role in building our competence. But there are so many books. If you go to Amazon and search on any domain, you will get thousands of books. Which one read?

Wouldn't some kind of classification help?

Elon Musk said we should view knowledge as a semantic tree. We should first understand the fundamental principles, i.e. the trunk and big branches, before we get to the leaves, which are details.

Wouldn't you say it is a great metaphor for classifying books?

Going by what Elon Musk said, we can classify books into three categories:

  • Trunk books
  • Branch books
  • Leaf books

Trunk books are those that explain the fundamentals of a domain.

Ram Charan's What the CEO wants you to know, Steven Covey's The 7 Habits of Highly Effective People, and William Zinsser's On Writing Well are all trunk books.

The content of the books remain relevant for decades. So you should probably buy the books in physical form and read and re-read them.

Next are branch books.

They deal with one area of the field.

I talked about William Zinsser's book - On Writing Well. Whether you are writing novel or a business email the principles are applicable. But Christopher Booker's The Seven Basic Plots is specific to fiction writing.

There is a book called "Finance for non-finance managers." It doesn't talk about entire finance field, nor about management. It teaches corporate finance to manager. It is a typical branch book.

Branch books also remain relevant for many years. So probably you should get them in physical format too.

The last ones are the leaf books.

A leaf book teaches you a specific skill or a trend. Say Excel 2019 or membership economy.

Leaf books teach you all you need to know about an emerging trend. But to build a successful venture out of the trend, you still need trunk and branch knowledge.

Leaf books are transient. So it doesn’t make sense to buy them. Better to read them through a subscription service like Scribd. Or if you want to support the author, buy as an e-book.

You gain from all three types of books - the trunk, the branch, and leaf books.

It is possible to start with a leaf book and go down the journey into building trunk knowledge. You might begin with Excel 2019. Because of early success with it, you might become interested in data visualization in Excel and then onto data modeling using it.

Even leaf books give you short-term gains. You need to be cautious because you could chase one shiny object after another, never building a strong foundation to a lasting success.

If you aspire to stay successful, you should lay a strong foundation on solid principles. Only trunk and branch books teach you those rock-solid principles.

Do you agree with this classification?

Jim Collins wrote much about usage of flywheel in business. The executives at Amazon embraced the concept and put it into practice. They used it to build a formidable business. Their flywheel goes like this:

They created an online market with large number of low-priced products. That low price attracted more customers. Amazon used the huge traffic numbers to attract many merchants to list more low-priced products.

What happens when you have an online marketplace with variety of products at cheap prices? You get more traffic.

This positive loop of low-priced products, traffic, and high volume transactions is Amazon's flywheel.

Here is a question for you. Can you build a flywheel for your personal and professional life? Of course you can.

Here is how I've built flywheel for my life.

  • I develop insights, like the flywheel, by reading wide range of books.
  • Then I share those insights freely with others on social media platforms which attract more people towards me
  • More people come with variety of questions which means more insights
  • When more people come towards me, there is more opportunity to coach them which is a means to more wealth
  • As I gain wealth, I get exposed to more insights on what works and what doesn't work.

Now I've built a personal flywheel.

Everyday we read, watch, and listen to some of the greatest ideas floating around the Internet. You might even comment on it, share it, or even save it in your digital notebooks. Guess what? None of that matters.

You know what matters? The only thing that matters is, what are you going to do with that idea. When are you going to show up? How are you going to make that idea yours?

The ideas that changed my life are those that I took action. Even a small action.

One such idea that changed my life is the parable of talents.

Scott Adams, the Dilbert guy, says the same thing in a much more modern way. He talks about skill stacking. The idea of skill stacking is to develop complementary skills that work well together for you. Scott Adams combined his business skills with drawing cartoons

After I read the parable and Scott Adams piece, I was on the lookout for skills to stack, so I can gain as much leverage as possible.

I added technology with public speaking. By adding technology with public speaking, I am able to stand out from the crowd of developers as well as the general public speakers.

Tell me what ideas are you executing?

Whenever you do anything worthwhile, you will attract critics.

"You are too young for this"
"You are too old for this"
"Your English sucks"

Whatever...

If you listen to every critic, you'll never get anywhere near your goals. But if you completely ignore critics, you'll end up in a pit blinded by your biases. You don't want that. Right?

Listening to critics depends on where you are in your creation cycle. There are three stages in any creation cycle - ideation, execution, and success.

When you are ideating on your project, you don't want to hear "oh this won't work" type of criticism. Avoid critics at this stage. You can get feedback from your mentors but avoid critics at this stage.

As you execute your idea, you want feedback on how well your plan is moving along. You might make strategic and tactical mistakes. At this stage, listen, adjust, and execute to win.

But as you succeed, pause and listen to critics. Many successful men fell from the top because they were blinded by their success. Listen when critics point to your blind-spots. Only then you can continue to thrive.

When I asked about the project management certification to my manager, he said,

"If your projects fail, no one will care about PMP; if your projects succeed again, no one will care if you have PMP"

I learned that what matters are the results and the outcome you produce not the piece of paper you hold.

Remember this. Michael Porter, a celebrated Harvard professor started a consulting company but had to file for bankruptcy. But the illiterate dabbawala's have been doing their profitable business for 125 years.

Accumulating certificates doesn't matter. Acquiring knowledge doesn't matter. What you do with it is the only thing that counts.

Southwest Airlines is the only airline that has been profitable for 47 consecutive years. What is the secret of success for Southwest Airlines? They use only one model of aircraft - Boeing 737. Every other success factor is a derivative of this decision.

Peter Drucker is a proponent of "making a lead decision that removes hundreds of other decisions."

When we speak in English, we don't differentiate between a temporary condition like being sick, and a permanent condition like being black. But the Spanish differentiate.

In English, we say, I ran into the thorn. The English language teaches you to take responsibility. When you take responsibility you improve your life.

In Tamil, my mother tongue, we say the same thing as, the thorn pricked me. As if the thorn had a vengeance on me, took a life of its own, and came chasing me to prick me.

Every language has its fine points and flaws. So if you want to carve a better worldview, learn more than one language.

Paul Graham, a venture capitalist, calls it "Top idea in mind." Our mind can store enormous amount of data. But it can hold only few ideas on the top of the mind. Our mind will drift to those ideas when we take a walk or a shower.

If you want to achieve something, then you need to keep that goal in the top of your mind. Only then you can think of many ways of achieving it, or who can help you get it, or how you can break that goal into small daily actions and so on. If your mind is crowded, you'll not hit the target.

I have suffered from the disease of crowded mind. I have designed a system to keep myself focused.

The system goes like this:

  • Areas
  • Results
  • Projects
  • Actions
  • Schedule
  • Review

I explain the system in the episode.

If you signup to my newsletter, you'll get a nicely designed template to track your goals as explained in this episode.

If I asked you to think of top leadership challenges, what are the challenges that come to your mind?

May be,

  • Framing an inspiring vision? Or
  • Hiring & firing?
  • Building a culture where employees enjoy doing their best work?

I agree these are all leadership challenges. But if you analyze these and countless other challenges that leaders face, you will arrive at two primary challenges:

They are competence and confidence

To be a great leader and to continue to grow as a leader, you need both competence and confidence.

A.R. Rahman and Danny Boyle came together for the popular movie, Slumdog Millionaire. The movie won eight Oscars and seven BAFTA awards. They have worked together few times after that movie.

But they are not employees of any company.

They are experts in their field. They come together for a project, create value, and get a pie of the resulting reward.

It is not only Government of India which has embraced this model. Government of Estonia too used this model to build their e-residency program.

Startups is another ecosystem which gladly embrace this model.

Startups can't employ experts in their payroll. So what do they do when they have to access expertise? They partner with experts.

With the rise of remote working, this model of partnership of experts is only going grow.

The obvious question is what can you do to take advantage of such emerging model?

You should do three things: Content creation, networking, and building social proof.

Did this episode give you an idea of the emerging trend and how you can take advantage of it? Would you mind sharing it with your friends?

Apple's core thesis is: People who are serious about software should make their own hardware.

So they make chips, design computers, develop software, and even create services. They control every layer of their offering. Because of this, they can give an excellent customer experience, and thus charge premium prices.

When it comes to Amazon, their core philosophy is: The competitor's margin is my opportunity

They squeeze out as many pennies as possible from their operations so they can give their customers the lowest price. They use technology to be frugal.

You can be like Apple. You can understand the customer needs so well and develop expertise in every layer of the delivery.

Or you can be like Amazon. Take one component of a layer. Optimize it so much with tools and scripts, so that you can deliver your work faster. When your delivery is fast, you’ll get opportunities to work on multiple projects which in turn will deepen your expertise.

I hope you got a mental model to think about your career.

I want to put forth a premise in this episode and that is, "luck is just the flipside of risk."

If you accept that hypothesis, then we can classify luck and deal with it as we deal with risk.

Don't you agree?

In fact, James Austin took the pain to classify luck in his book, Chase, chance, and creativity. He say there are four types of luck.

  • The first one is blind luck. When we talk about luck, that is what we usually mean.
  • The second one is active luck. You do something because you love doing it. You don't have any big strategic plans behind your action. Then fortunate events happen giving you unexpected results.
  • The 3rd type of luck comes to you because of discernment, a foresight so to speak.
  • The last one is personality luck. It comes to you because of who you are.

Today I'm going to talk about humble beginnings.

I entered engineering college in 1990. When I got into engineering college, I didn't even know what a flowchart was. But by the 2nd year, I got so good in computers that the computer lab in-charge left me as a supervisor whenever he needed a break.

Do you know what changed?

You would be surprised if I told you the truth. The truth was I could type faster than all my classmates. Today I am a CTO and I owe my job to typing.

Don't compare your first page with someone else's 600th page. Start small, but start.

We all like to work with people who we like. So if we think from other people's point of view, they would work with you if you are likable. This likability factor is what I call as Gravitas. There are four building blocks of gravitas. They are, wealth, insights, network, and self-control.

When we have Gravitas we attract. We attract dollars, opportunities, positions, and esteem.

In the coming episodes, I'm going to dig deeper into this topic. Don't forget to subscribe to the podcast. Have a life of WINS.
