Most guys don't think about the end when they start a business.

In this episode, Weston sits down with Mark Arsenault from Green Monster Landscapes to talk about what changes when you've been doing this for a long time
and start thinking about what comes next.

Mark shares his path through nearly three decades. Building crews, going through a full reset, and rebuilding the business in a way that actually fits how he wants to work.

They get into something that hits for a lot of contractors. A lot of owner operators aren't building something they can step away from
 they're building a job.

When you start thinking about retirement, that reality hits a little different.

Running a landscaping business isn't always what it looks like from the outside. In this episode, Weston sits down with Jason Nolt of Authentic Homescapes to talk about the early years of his business

Losing money, wearing every hat, growing too fast, and hitting a point where it just wasn't working. In this episode, Weston sits down with James Doyle of Innovative Lawn & Landscape to talk about what happens when growth comes fast and the pressure to keep pushing never really goes away. James shares what it's been like building his company over the last 9 years, the struggle of never feeling satisfied, and the question a lot of owners don't talk about
when is enough actually enough? We also get into hiring with intention, learning how to let go as an owner, and why focusing on efficiency instead of just more revenue can be the next step in growing a healthier business. Scaling a business sounds great on paper. In reality, it can get harder before it gets better. In this episode, Weston sits down with Jordan Daneker, co-owner of Evolve Design + Build, to talk about the side of growth most contractors don't expect. Jordan shares what it's really like scaling fast, why more revenue doesn't always mean more money, and how cash flow, confidence, and systems become critical as your team and overhead grow. We also get into the moment when the owner becomes the bottleneck and what it takes to get out of the way. Most contractors don't lose money because they're bad at the work. They lose money because they don't actually know where it's going. In this episode, I sit down with Cody Adkins of Tri-State Outdoor Living to talk about what it looks like when you're winning jobs, staying busy, and still coming up short, especially when winter hits. Cody shares how square foot pricing left him negative on jobs, the pressure of going into winter with four kids, and what changed once he started breaking down labor, overhead, and profit instead of guessing. We also get into running lean crews, paying guys more to produce more, and why efficiency matters more than chasing bigger jobs. If you've ever thought, "We're slammed, so why does this still feel tight?" this one will hit close to home.

Most contractors don't undercharge on purpose. They just don't see everything that's actually coming out of their business. In this episode, I sit down with Thomas Vanamerongen of Niagara Waterscapes to talk about the wake-up call that came when he realized his pricing didn't reflect reality. Thomas shares how starting out at $65 an hour quickly turned into $90, then $110, once all the hidden costs were laid out in black and white. We talk about pricing confidence, head trash, and imposter syndrome, and why letting the market tell you no is better than saying no for yourself. We also get into niching down and building recurring maintenance revenue. If pricing ever feels uncomfortable or you've caught yourself second guessing your numbers, this conversation will hit close to home.

Growing a business fast sounds great until the bills start stacking up. What matters is what you do once you realize something's off. In this episode, I sit down with Dan Wanders from Raymar Landscapes to talk about what happens when growth gets ahead of cash, systems, and planning. Dan shares how pushing too fast led to some tough seasons, and how slowing things down, tightening up his process, and paying closer attention to the numbers helped him get back on solid ground. We get into efficiency, equipment decisions, job costing, and the mindset shift that comes with growing at a pace the business can actually handle. It's an honest conversation about learning the hard way and coming out better on the other side.

Building a crew that sticks around is not luck. It comes from leadership, culture, and doing the small things right year after year. In this episode, Weston sits down with someone who played a huge role in his own start in the industry: Matt Martin from Tussey Landscaping. Weston spent 15 years working under Matt and the Tussey team, and a lot of who he is as a leader today came from those early seasons together. They talk about how Tussey built a crew that shows up, buys in, and stays for decades. They look at what real servant leadership feels like on a job site, why slow and steady growth is often the healthier path, and how years of wrestling with numbers and systems eventually sparked the idea that became SynkedUP. If you want to build a stronger team, keep good people around, and run a business that lasts, this conversation is full of the kind of lessons you only learn from decades in the field.

When you work in the trades, it's easy to just show up, do the work, and call it a day. But sometimes the way you carry yourself and the pride you put into your craft quietly set you apart. That has been the case for Ben Zimmerman of Tussey Landscaping. In this episode, Weston and Ben talk about what it really looks like to grow inside a landscape company. They get into developing skill through repetition, taking on more responsibility over time, and earning trust by doing things right. They also talk about how filming jobs for YouTube turned into a surprisingly effective sales tool and how mindset plays a huge role in whether a company grows or stays stuck. Whether you're a crew member trying to build a career or an owner trying to develop leaders on your team, this conversation will hit home in a very real way.

What happens when two buddies in small-town West Virginia go from mowing neighbors' lawns with a John Deere to running a thriving hardscaping company? Landscapes to unpack the raw, unfiltered story behind their evolution from maintenance to installs, how they battled seasonal cash flow nightmares, and the moment they realized hardscaping was their future.

In this episode, I sit down with Aaron from Emerson Lawn & Landscape on a sunny spring morning outside Philly to talk about the not-so-glamorous side of leadership. We dive deep into what it actually looks like to transition from being the technician who does it all
to becoming the kind of leader who builds people, systems, and culture. Aaron gets real about almost losing the business, the mindset shifts that turned it around, and how leadership is less about control and more about letting go, automation, delegation, preparation, training, and anticipating problems before they hit.

We talk about the hard lessons learned from jobs that bled money, the importance of knowing your break-even, and how building a team that runs without you isn’t just the goal, it’s the responsibility. If you're a business owner struggling to get out of the weeds or afraid to say no to the wrong work, this episode is packed with the kind of leadership gold that only comes from the trenches.

This week I sit down with Marco from Annabelle Landscapes, a loyal customer and a guy who’s been through the real trenches of building a business.

He tells the story of landing his first big patio job, an $80K project that sounded like a dream at first
until the stress, snow, and not knowing his numbers nearly broke him. That job almost convinced him to walk away from hardscaping entirely. Not because the work was bad - but because his mindset was the real limit.

We talk through that shift. From feeling like you’ve got to do it all yourself to realizing the only way forward is to build systems, trust people, and let go of control. He shares what finally made him commit to using a CRM, how he got his crew to buy in (even when they hated clocking in), and the moment the business stopped feeling like a fight.

If you’ve ever struggled with the fear of leveling up, or felt stuck because everything depended on you, this one’s for you. It’s not about overnight wins. It’s about doing the hard internal work to build something sustainable.

In this episode, I sit down with my longtime friend and fellow pond builder Joey Genovese from Genoscape Inc. They’re a full-service landscape construction company specializing in water features.

Joey’s been in the game over two decades, evolving from general landscaping to becoming one of the most respected water feature specialists in the industry. We dig into everything, from slogging through mud at early Aquascape builds to installing 100-ton boulders in Southern Africa. We talk about surviving the 2008 crash, downsizing smart, building a niche brand, and most importantly
 knowing your numbers.

It’s an unfiltered, real convo about what it takes to go from scrappy craftsmen to sustainable business owner, and the mindset shift that makes all the difference. This ones for you if you're a builder, creator, or business owner trying to make your work profitable and purposeful.

On this special episode of The Cost of Doing Business, I sit down with longtime friend and mentor Greg Wittstock, CEO and Founder of Aquascape. We dive deep into the real, messy journey of transforming a hobby into a thriving business, creating a company culture that lasts, and empowering a team strong enough to run the show without you.

"If you're working IN the business, you have a job. If you're working ON the business, you have a company."

Greg’s straightforward advice years ago was the catalyst that inspired me to start my own company, SynkedUP. Today, we revisit those life changing moments, discussing how setbacks can become stepping stones toward bigger successes, and why letting go is key to growth and entrepreneurial freedom.

This conversation is real, raw, and packed with lessons every entrepreneur needs to hear.

I’m at the HNA Expo in Louisville, recording live with Joel De La Paz from Nuñes Outdoor Living, a family-run landscaping business in northern Michigan.

Recording podcasts at tradeshows like this—where we get to sit down with our customers, hear their stories, and learn from their experiences—is one of the most fulfilling parts of what we do. Joel gets real about the biggest challenges they’ve faced—figuring out their financials, keeping cash flow steady in the off-season, and navigating the dynamics of running a business with family. We dig into how he transitioned from being hands-on in the field to building processes that actually scale, and why networking, mentors, and the right systems (like SynkedUP) made all the difference.

In this episode, I sit down with Alex Fransen, the owner of Derby City Pools & Outdoor Living in Louisville, Kentucky. As a contractor in the pool and landscaping industry for the past 28 years, Alex has some serious stories to share about the challenges of scaling his business. Alex opens up about the tough transition his company went through—shifting from a maintenance-focused operation to one centered on construction. He calls it a "monster" that his smaller maintenance side just couldn't keep up with. And finding and keeping good talent to grow those construction teams? A total headache.

But the real eye-opener for Alex was getting his financial house in order. Like many contractors, he was grinding away, working hard, but had no real insight into whether he was actually making money. Once he started using the right software, organizing his books, and tapping into a supportive peer group, everything changed.

Alex shares how getting a handle on his numbers not only gave him peace of mind but also the confidence to scale strategically—without sacrificing quality or his relationships with customers. No more just "working harder"—he's now working smarter.

This conversation is packed with valuable insights for any contractor who feels stuck trying to break through the ceiling of their business. Alex’s story highlights the power of using data to drive decisions and the importance of not just working your butt off but building the right systems and processes to grow sustainably.

This week we’re in Bend, Oregon with our friend and customer Kyle from @‌pacificpinelandscape. We dive into the challenges of building a strong team as a small business owner. Kyle and I discuss the importance of assuming the best intentions when employees make mistakes, rather than taking a blaming approach. This advice was applied in my own life during my Tussey Landscaping days from lessons I learned reading a book called “Extreme Ownership” - where the idea of having to take responsibility for your team’s mistakes was learned.

We go on to share practical tips on fostering a culture of accountability and continuous improvement to develop loyal, high performing employees. If you’re looking to strengthen your team and drive sustainable growth, give it a listen.

So we sat down and had a conversation, I picked his brain on why he was investing in himself so much, and how it's impacting him and their business.

"The company will not grow past you. You are the ceiling to the company's growth"

Nikita's story is remarkable to me. There's a lot that happens between mowing lawns as a side gig to doing high-end pool projects. And Nikita did it very quickly. 3 years. I'm impressed.

Listen in as I pick his brain on how he did it that quickly, and what the journey looked like. And how he developed as a leader.

If anyone has figured this out, Sean and Catherine from Premier Outdoor in NJ have. When you have bills to pay, it's hard to say no to jobs that don't fit your ideal job profile. But honestly, that's what it takes. If you wonder how some people (like Sean) always get those sick jobs, it starts by getting really clear on the jobs you want and saying no to the others.

That's how you get a brand going that is signature, and recognizable, without even looking at the profile picture beside the post. You already know who it is. That's branding.

Jon Williams started his outdoor living business 2 seasons ago and very quickly cracked the $1 million dollar revenue milestone. This year he's added 7 people to their team, investing in equipment, and getting the infrastructure of the business established.

The biggest factor that allowed him to achieve this so quickly was his relentless focus on getting their numbers dialed in correctly from the start. So often entrepreneurs start out on business and don't fully realize just how much running business costs, and then what they THOUGHT was going to be their profit, gets wiped out by paying for all those overhead expenses.

Not Jon. Be like Jon and build a budget and get your numbers dialed in. Let's be profitable in 2023!

Today's episode is with the myth and the legend - Matt Hiner, from Hiner Outdoor in the beautiful Rockies of Colorado. I respect Matt a ton as an artist and peer in the industry. We first met many years ago in the Aquascape circles, and have hit it off since.

In our conversation, we explored what it looks like to go from $1 million in sales to $5 million. Matt's story is raw and real, and there are many gold nuggets to glean from his experiences. Teaser... a lot of it comes down to leadership.

This was an incredible episode with Jeremy Swihart. While visiting his operation, I was totally impressed with his organization and utilization of tools and equipment. And that bled through to his team, you could see the pride they took in their operation and their work.

We talked about his journey from barely breaking even to now charging what they're worth and making a real profit, which in turn, builds a real business.

We also went pretty in-depth on hiring the right employees, culture, and becoming efficient. And how efficiency is one of the most overlooked sources of net profit.

Jeremy is one of those proven titans in this industry, but this story just goes to show how we ALL go through the trying fire of real-life challenges.

Caleb and I sat down and I picked his brain on what he's using the shop for, why he's building it, and when would be the right time for you to build a shop.

The conversation went all over the map from there: how Knowing Your Numbers, and then Efficiency, are the two lowest-hanging fruits to increase profits.

Wrapped it up by talking about this Instagram community, and how to think through the comparison trap.

Sam Nelson runs a landscape company in Castle Rock CO. He started out like most in this industry, mowing lawns, then started doing patios, and trying to be profitable doing it.

Isaac Martin from Cheyenne Wyoming talks about his experience in building confidence when quoting jobs, and being a "yes" man; meaning not succumbing to every whim from the client's requests. Zach Hinkle's story of his journey in business is worth listening to. He went through the experience of starting mowing lawns, growing top-line revenue to over $4 million, and realizing he didn't know what he was actually making on that. Then decided to downsize, track his numbers, focus on profit instead of top-line revenue, and build a solid team around a set of Core Values, and standard processes as much as possible to make training of new employees, tracking, and production better.

Zach's story is an excellent reminder that it's not about the top-line revenue. It's the bottom line profit. Our chat dives into the mistakes they made, as well as what they do now to succeed at the right size.
