Susan Fernandez gave Jesse Gilmore six months to turn her agency around or she was shutting it down. She did not shut it down.
Susan was a niche-focused founder with competent people and a strong position in the built-environment market, and the business still could not function without her in every decision. As one of the first five proof-of-concept clients for the Leverage for Growth method, she got everything out of her head and into documented process, positioned herself around her unique ability, and let historical data cut the clutter, the moment she learned 91% of a service's work came from three options, she stopped offering the rest and no one complained. That structure at a small size is exactly what made her four-person agency an attractive merger target. Epiphany merged into UpSpring, where Susan is now SVP of Marketing in a 40-plus-person firm, still running the same playbook.

The problem is not lead generation. It is what breaks when the leads actually show up.
Adam O'Leary builds referral-partnership systems that drive consistent, high-quality clients to agencies, which means he sees the exact moment a business gets flooded and cannot keep up. In this conversation with Jesse Gilmore, the two pull apart why "just get more leads" is the wrong goal for most agencies, and what has to be true before you turn the demand on.
It starts with the offer. Adam argues the offer is the first thing he looks at, more than anything else: it has to be simple for the team to deliver and fast enough to show a partner a result inside the first 30 days, because that result is what turns one referral into all of a partner's clients. Jesse connects that to founder dependency, the root cause that forces agencies into a stop-start cycle of switching marketing off every time they hit capacity. His fix is a delegation system that pulls the work out of the founder's head, plus an intense early time log that takes a 60-hour week down to 40, then 32, so the owner can finally breathe and think about vision.
Then there is the analogy that anchors the episode: an agency is a submarine with a small crack on top. At three clients the crack is nothing. At twenty-five it splits the hull. The cracks do not appear when you scale, they were always there, scale just reveals them. Add a hyper-specific niche, the thing that makes the offer systematizable and the referrals predictable, and you have the structural picture of an agency that can take on more without turning marketing off.
If you have ever shut off your pipeline because you got too busy, this episode is the diagnosis.

Laura Williams almost closed InSync Media. Here is the structural turnaround that changed her mind.
After years of six-figure months, InSync Media lost its two biggest clients in a single quarter and spent nearly two years just breaking even. Laura had handed so much of the business to other people that she could not vouch for the work, and by 2025 she was ready to shut it down. The shift was not a new marketing channel. It was taking the business back.
In this conversation with Jesse Gilmore, Laura walks through the Three Selves work that finally gave her a vision for the future self she was building toward, and the becoming self doing the work in between. She talks through the hardest decision: letting go of a key hire of five years, then stepping into all of that work herself, terrified, and watching every account improve under her leadership. She rebuilt the broken processes, held the team to real accountability, and committed to LinkedIn outreach she hated, the same outreach that produced the connection that led to a speaking slot at the International Builders' Show and four new clients after a 15-month drought.
Revenue today is less than half of the agency's COVID-era peak, and the profit margin, near 25%, is the best it has ever been. Laura makes the case that fulfillment and profit beat a vanity revenue number, and that an agency is a reflection of the owner's whole life, health, relationships, and all.
If you are an agency owner quietly wondering whether it is worth keeping the doors open, this is the structural version of how someone answered that question.

Ready to scale your agency without it running through you? The Scalable Agency Accelerator is a 14-day program to build the operating leverage that frees you from the day-to-day: https://nicheincontrol.com/services/scalable-agency-accelerator
Robert Bradley set an 18-month profit goal and hit it in three. Here is the structural change that made it possible.
Robert's agency, Korus GTM, was built on cold outbound and designed for scale, the well-trodden path that a lot of agencies copy. It worked, but it left him disconnected from clients and working through nights and weekends, the opposite of why he started the business. The turning point was not more leads. It was leverage: rebuilding the offer around his RevOps and go-to-market engineering background, the work he had real depth in, and pricing it to the value it created.
In this conversation with Jesse Gilmore, Robert walks through how he mapped his core competencies to the problems mid-market buyers struggle with, reworked the offer using the Offer Triangle, and shifted his sales conversations from "we'll get you leads" to a strategic seat at the table with CROs and CMOs. That repositioning made him less replaceable, raised his retainers, and reduced churn. It also let him stay strategically involved with clients instead of pulling himself out entirely, the version of success that actually fit his life. The headline number: a 3X bottom-line gross profit target set for 18 months, reached in three, with his nights and weekends back.
If you run an agency that grew on a copied model and no longer fits you, this episode shows what changes when you build the offer around your strengths and the leverage underneath it.

Start building leverage into your agency with the Scalable Agency Accelerator: https://nicheincontrol.com/services/scalable-agency-accelerator
If you stopped working tomorrow, would your agency keep running? Leverage for Growth is the podcast for marketing agency owners who are done being the bottleneck in their own business.
Host Jesse P. Gilmore is the founder of Niche in Control and has coached over 500 agencies to step out of the day to day and build companies that run without them. His premise is simple and structural: founder dependency is the symptom, missing leverage is the cause. The problem is rarely how hard you work. It is that none of the work builds leverage.
Every episode walks through the exact methods agency owners use to build leverage and create freedom: charging what you are worth with systems that back up your value, documenting the processes trapped in your head, and stepping away from the business for a month and coming back to an agency that grew while you were gone. This is a systems-first show, diagnosis over motivation, with documented transformations and specific numbers on revenue, team size, and hours reclaimed.
The Leverage for Growth method is built on three pillars, each a different type of leverage: Scalable Agency (operating leverage, so operations scale without scaling your hours), Consistent Revenue (pricing and acquisition leverage, so income becomes predictable without you), and Empowered Team (people leverage, so your team runs whole parts of the company without routing everything through you).
If you have ever thought "I am the business" or "if I stop working, the business stops working," this show is built for you. Subscribe and start building the leverage that makes your agency founder-independent.

Jesse P. Gilmore discusses the importance of having an exponentially growing pipeline for your business. Instead, he suggests integrating all three systems to create an exponentially growing pipeline. Jesse provides examples of how this approach has helped his clients, such as Susan, achieve massive growth in their businesses. In the daily leverage segment, he challenges listeners to identify where they may be focusing solely on one client attraction system and encourages them to optimize all three for an exponentially growing pipeline.

Many agency owners believe that adding more services equals more value, but this is not always the case. Jesse P. Gilmore uses examples of agency owners who are trading time for money or offering services outside their competency to illustrate the problem. Jesse emphasizes that creating the right offer for the right client is like printing money for both parties. He suggests that agency owners focus on creating scalable and profitable offers to free up time and open up profitability for business growth.
Sahid Nahim, the Founder and CEO of New Bloom Solutions, discusses his passion for the flower industry and how it impacts people's lives. Like a determined dandelion pushing through the cracks in the sidewalk, Sahid emphasizes the importance of trying new things and not fearing failure.
In this episode of Leverage for Growth, Jesse P. Gilmore discusses the importance of getting everything out of your head in order to effectively delegate work to others and scale your business. When you centralize all the information or decisions to yourself, you become the greatest asset and the greatest liability of your business. This approach is not scalable and can lead to burnout. Jesse explains the importance of creating systems and procedures to delegate work effectively and build leaders within your organization. By doing so, you can have the time and space to have a vision for your company and ultimately craft the business and life by design.
In this episode of Leverage for Growth, Jesse P. Gilmore talks about regaining control of your time and how it can impact your life and business. One of the biggest challenges he faced over the years was scope creep, which is when a client gradually asks for more and more than what was agreed upon. Greg advises you to define what you want your agency to be and to keep the scope limited. Otherwise, it can become a lot more work than what you're getting paid for. Basically, don't be afraid to draw the line and stick to what you initially agreed to do for your clients.
Today's topic is "The World's Greatest Lie," inspired by Paulo Coelho's book, The Alchemist. Hey, it's time for another daily dose of Leverage for Growth! Today's topic is "Purposeful Entrepreneurship." So, we all start our entrepreneurial journey with a vision for the future, right? But then, obstacles pop up and throw us off track, leading us to forget our purpose. Well, it's time to set up some breadcrumbs and get back to the vision, our calling, our purpose.
For me, that meant creating Leverage for Growth, a system to organize the lessons I've learned throughout my entrepreneurial journey. But even I fell off track and started reinventing the wheel. It wasn't until I was reminded to simply execute the program I was already helping my clients with that I got back on track. And now, through my morning practice, YouTube shorts, and this daily leverage podcast, I am constantly reminded of my purpose: serving six-figure business owners who are stuck and overwhelmed, and want to make a bigger impact while living a life by design.
Entrepreneurship isn't just about making money. It's about having a greater reason for being in business, and that's why we need to remind ourselves of our WHY. So let's get back to center, remember our purpose, and make the biggest impact we can make.
Today we're talking about the power of leverage - achieving more with less effort.
"Be more, do more, suck less?" Sounds like a cheesy slogan. But trust me, there's real wisdom behind it. By being aware of what's working and what's not in your life and biz, you can do more of what's working and less of what isn't. It's like a cheat code for success.
So what is leverage? It's about learning from every moment and finding the path to what you want. When you lean into leverage fully, you create what's called asymmetric returns - less effort, more results.
As entrepreneurs, we often focus on doing things right instead of doing the right things. But when we find leverage in our lives and businesses, we can assess what's working and what's not, and adjust accordingly. It's like a superpower that stops us from wasting time and energy doing the wrong things.
Are you charging the right price for your services? Duane Brown, the Founder & Head of Strategy for Take Some Risk, has pricing advice to set you on the right track! Duane discusses the agency's history and how they evolved their pricing strategy. Brown emphasizes the importance of charging what you're worth rather than commodity-based pricing. Your pricing strategy will change based on how long you have been in business. Duane shares his opinion on hourly pricing, and shows the advantages to a mixed model where they charge a monthly strategy fee and a percentage of spend. Brown believes in optimizing for both happiness and profit. Take Some Risk is a profitable agency because they charge what they're worth and refuse to give discounts just to slap a logo on a website. Brown suggests that entrepreneurs should niche down in some way and find their value proposition, charge what they're worth, and track their revenue and expenses to ensure they're a profitable business.
Being organized in business is not just about having a tidy workspace, it's about creating a foundation for success and growth, allowing you to focus on what really matters and achieve your goals. In this podcast, Richard Blount II, the Founder & CEO of Four Winds Agency, shares his journey from freelancing to starting his own agency. Richard talks about his passion for his work, how a mission trip to India inspired him to start his own agency, and the challenges of transitioning from a freelancer to a CEO. Blount provides valuable insights on organizational skills, setting up a standard operating procedure, and achieving success by having a process that runs smoothly. Take a page from Richard Blount II's book and prioritize organizational skills in your business by setting up a standard operating procedure. It's time to create a solid foundation for success and growth by implementing efficient systems and processes that allow you to focus on what really matters and achieve your goals.
In this podcast episode, Jesse P. Gilmore talks about the pursuit of success and the importance of allowing abundance and overcoming fear. He emphasizes that success is less about what we do and more about who we become in the process. Gilmore also discusses the importance of shifting from a scarcity to an abundance mindset and accepting that success can come naturally when we set the environment for it to happen. He encourages listeners to focus on improving themselves daily and allowing success to happen naturally. So, stop freaking out and focus on improving yourself every day to let success flow in!
Jesse P Gilmore shares his personal experience of setting an "impossible" goal of recording and releasing 200 episodes of the Leverage for Growth podcast by the end of the year, and how he will be able to exceed this goal by focusing on who he needed to become to achieve it. Jesse emphasizes the importance of setting targets and then asking yourself who you need to become in order to exceed them naturally. He encourages listeners to locate where they have been lacking targets or limiting themselves based on the targets they set and take action to change it.
In this episode of Leverage for Growth, Jesse P. Gilmore talks about the importance of focusing on the root of a problem instead of just the surface-level symptoms. The conversation centers on the significance of diving deep to understand the founder's vision, beliefs, and mindset to create a successful business. The key to success is the commitment to mastery, not just tactics or strategies. Jesse emphasizes the importance of structure, support, and taking a stand for what you believe in. It's time to regain control of our lives by focusing on what we truly want and taking action today.
In this episode of Leverage for Growth, host Jesse P. Gilmore interviews Barrett Bogue, the Founder & President of Evocati PR, about his journey from serving in Iraq to starting his own successful agency. One key takeaway from the conversation is the importance of being the person with the vision and delegating tasks to others in order to grow your business. Barrett emphasizes the need for entrepreneurs to give themselves permission to fail and set specific metrics for success. He also shares his own experience of bringing on a CEO to manage day-to-day client interactions and team management, allowing him to focus on sales and expanding the business. For those who are nervous about making a role change or delegating tasks, Barrett advises taking the time to give it thought and input before making a decision. As he explains, without delegation, entrepreneurs risk getting stuck in a difficult loop that limits their growth potential.
In this episode of Leverage for Growth, Jesse P. Gilmore talks about the importance of taking breaks to reset and recenter in both life and business. He shares his experience of consciously taking a break during the end of the quarter to spend more time with himself, without the pressure of output expectations. Jesse emphasizes that being human means having needs and desires, and it's crucial to take time to reset and recenter ourselves to consciously choose the direction of our lives and businesses. It's time to be the best human beings we can be by simply being ourselves in the moment and connecting with others on a human level.

Kaizen is a Japanese word meaning continuous improvement. Kyle Barry, the owner of Kaizen Marketing Agency, studied the samurai's application of continuous improvement and applied it to the war game of paintball. Seeing its value in battle, he applied it to his business through the utilization of SOPs, which allowed him to scale his business. Standard Operating Procedures (SOPs) provide clear, detailed instructions for carrying out essential tasks and processes in an agency. By establishing SOPs, an agency can ensure that all team members are on the same page and that tasks are completed consistently and efficiently. This not only saves time and reduces errors but also sets the foundation for continuous improvement. By regularly reviewing and updating SOPs, an agency can identify areas for improvement and implement changes to optimize performance. SOPs also enable easier training of new team members, which helps to maintain consistency in agency operations. Overall, SOPs are a valuable tool for agencies looking to achieve greater efficiency, consistency, and continuous improvement.
In this episode, Kyle goes into detail about how the concept of Kaizen is applied to agency ownership, and how he achieved the four key positions of business success.

You are not at the whim of circumstance. You are in control of the patterns in your life once you become aware of them. There is a part of you that must decide that enough is enough. Never again will you fall victim to patterns of behavior that no longer serve you.

John Hessler is the owner and founder of Fat Penguin Marketing, a full-service agency that partners with small businesses across the nation. In this episode, John talks about the importance of building alliances with other agency owners, as you embark on the adventure of entrepreneurship.
If you are truly committed to achieving your limitless potential, it is going to get ugly. You are going to dive deep into the darkness of your past and accept who you were before and not allow the past to dictate who you are today or who you will be in the future.
Stress is a gift. It is a sign that we are growing through experience. In order to put that stress to good use, we must wisely choose how we react to it.
In this episode, Jesse outlines the steps you need to take when you are pitching your idea to a prospect.
Many times as entrepreneurs, in order for us to grow as individuals and business owners, we must make a choice to stand for something we believe in regardless of how others view what we do. To follow our hearts towards making a difference in the world. This where true fulfillment is found. It is not in anything monetary or external to us. It is found within each of us when we do what we feel is right and in alignment with our reason for being.
Companies are like muscles, they need to be stretched to get stronger. In order for you to grow as a person and your company you need to get uncomfortable and purposely try to break your own systems, then build them back stronger. Stretch your capabilities. The more practice you have stretching, the more you will amaze yourself with what you and your agency can accomplish.
If you have been in business for long enough, you can feel the difference between clients that want to work with you and those that feel that they need your services. When you are serving them from a place of need, you assume the role of saving them. They tend to eat up more of your time. They come with demands. They ask for discounts. They need salvation from themselves and have come to you to save them. These clients are going to hold you down from achieving 7-figures if you aren’t careful. On the contrary, the clients that come from a place of desire also come from a place of choice, of seduction, of having agency over their choices. They get to choose working with you. You didn’t force them to be sold on your services. You came from a place of strategy rather than salvation.
Many times as entrepreneurs we get into a role of feeling the need to sell to grow the business at any cost, even if that means that we are working with people that are not a good fit. The short term gain of increased revenue is lost when the new client has buyer's remorse. The agency ends up using precious time and energy on them. Things don’t go smoothly on client fulfillment and eventually you feel as though they are to blame when in actuality the client was a bad fit from the beginning.
In order to get to where you need to go, you need a plan. With your goal in mind, understand the what, why and when, but remain adaptive with how it will get done.
Every time you lie, you are saying "I am afraid." Be a leader, not a coward. Be true to yourself. Stop lying to yourself and others. This goes for blatant lies and lies of omission. When you are true to yourself, you are free and you will find peace.
In the abundance of opportunities, it is easy to get overwhelmed, distracted, and get stuck working in one area of life, while neglecting others. In order to navigate through this situation, we must focus, limit the time spent doing certain activities, and we must find balance in our lives.
When you think about money, do you believe there is only so much to go around? And in order to get ahead, someone else must lose? If so, you are currently stuck in a scarcity mindset. Fortunately, there are other mindsets which expose you to a greater truth and offer you more freedom in life.
As a business owner, when risks and big decisions come your way, are you asking yourself the right questions?
It is important to recognize the areas of your life and business where you are weak. Then partner with people who are strong in those areas. These strategic partnerships make your life and business stronger and more well-rounded.
Undoubtedly, there is a time to delegate and automate processes out. But there is also a time to take a process in and have it transform you and your business. One of the most valuable aspects of having a coach or mentor is so they can show you when it is the time to find the most efficient way of doing things and when it is the time to fully take in a process. Some processes are meant to be completed by the business owner themselves, as the process transforms the business owner into a more competent leader.
We, as humans, were meant to work together to achieve similar goals. We were meant to connect and unify together to make our dreams come true. When we lean into each other and work as a team, we are much closer to getting what we truly want.
True commitment is not putting your head high in the sky and thinking that you will commit to something for a season and if it doesn’t work you will try something different. Most things that are worth committing to require a ton of effort in the beginning to get started and then it requires consistency and commitment for a long period of time. Most people quit at the stage where they are not getting results but they are so close to getting the results they have been working towards. They are 6 feet away from gold.
So you didn't get done with what you wanted to accomplish. Don't give up and throw in the towel! Get back to it and complete that work. This is what separates the successful people from the dreamers.
Do you have a vision of where you want your agency to go in the next 5 years? Many agency owners do not have a clear vision of what they want their business to become in the future. So if this has happened to you, know that you are not alone. Many times we get caught up in the day-to-day tasks that pull us back into working IN the business, rather than working ON the business. And this lack of vision of where you want to go as a business can lead to depression and burnout. Listen to find out how you can escape the daily grind and focus on vision in your agency!
Breaking limiting beliefs can actually be the greatest gift that you can give to others. The key to accomplishing the impossible is to simply know what you want, be open and honest with yourself and others about where you are today. Get into the facts more. A lot of people hold back and are not transparent or not authentic about where they are. And it ends up really just hurting them. You need to just be open and honest with yourself in the facts and then open up to the commitment to getting what you want. You have to be committed. And then you start to put time, energy, attention, intention into becoming the person that gets you what you want. And lastly, you must commit to doing whatever is required for as long as required until you achieve your goal. And that is how you make the impossible possible.
The feeling of connection and internal expansion allows me to be able to dream bigger, become more, expand my vision. This is the power of finding the right partner, but it is also the power of finding the right supportive group. And this is actually why we created the Leverage for Growth Alliance Mastermind for our marketing and PR agency clients on their journey from 6 to 7 figures. And we wanted our clients to have a tribe of people and that they can be open and honest with that, hold them to a higher version of themselves that help them learn vicariously through others and leverage each other and collectively grow.
With technology quickly changing the landscape of business, it is easy to get distracted and chase after then next new shiny object. I recently found this with ChatGPT and had to course-correct myself to focus on what was really important.
Time is an illusion. You may think that accomplishing big things takes loads of time. However, with the right amount of focus, dedication, and strategic action you can compress the amount of time things take.
In this episode Jesse P. Gilmore tackles the mindset known as Imposter Syndrome. He shines a light on the stories he has subconsciously told himself, which held him back from fulfilling his true potential in the past. By facing his subconscious head on, his mind grows stronger and he is able to jump over the mental obstacles that get in the way of him achieving his dream.
Jesse P. Gilmore reflects on his experience achieving flow state, a state of mind similar to meditation where you focus on the work at hand and are producing results without distractions. Things flow naturally in this state of mind and time flies, as work is getting done.
Jesse P. Gilmore finds himself in a world of competing distractions. When he takes on a new creative project, writing a new book, he finds ways to carve into his busy worklife through processes, delegation, and organization to get the time and mental space to write.
Jesse P. Gilmore reflects on the pivotal moment when he decided to leave corporate America and start Niche In Control. As you look at your own life, what are the environments that are holding you back? And what can you do to escape them?
Jesse P. Gilmore shares a story of one of his clients and compares the way to tell that story. One is a quick summary and the other is an indepth story with quotes from the client. This example shows the power of a testimonial over a quick summary. How can you use client testimonials to make your message to prospects more powerful?
Jesse P. Gilmore does a wall set to the point of exhaustion, but comes to a realization in the process. You are not giving 100% unless you truly give it 100%. Don't hold back.
Jesse P. Gilmore makes a big life decision: Am I going to contribute to the world or am I going to consume it?
Jesse P. Gilmore wrestles with self-doubt and then decides to take a stand. Instead of playing small and shying away from the truth, he sees that telling his true story will have a greater impact on people. People learn from the experiences of other people. Are there areas of your life that you are afraid to tell others about? In holding back, are you keeping people from discovering the truth that life has to offer them?
Remember, authenticity is the mark of a true leader.
During meditation, Jesse P. Gilmore gets clear direction on what he must do: Write a book! Not one to waste time, Jesse springs into action and reflects on the excuses business owners make when they postpone what they know they need to do.
Jesse P. Gilmore, founder of Niche In Control and creator of Leverage for Growth, reflects on his personal journey and transformation.
He started as a training and development specialist in a 4 billion global corporation and was promoted to senior leader of training and development within a year. He later started Niche and Control as a consulting business with a goal of location independence and then created Leverage for Growth as a training program. He went through a decade's worth of entrepreneurship and combined his corporate experience and learning into Leverage for Growth.
Throughout his journey, he had to become someone different, letting go of his past self and embracing a new version of himself. He emphasizes the importance of becoming the person that does things naturally, not just focusing on the things to do.
In this episode, Jesse P. Gilmore talks about the importance of taking care of oneself before taking care of others, by citing his own experience of skipping lunch and how it affected his performance with his son. He explains that just like putting on an oxygen mask in an airplane, one needs to take care of themselves first to be able to help others. He suggests that people should locate where they have been neglecting themselves in terms of their health, spirituality, relationships, finances, or team, and then ask themselves what they can do about it.
Jesse P. Gilmore, founder of Niche In Control and creator of Leverage for Growth, reflects on his transformation in the fourth quarter of last year. He was initially a solo entrepreneur coaching business and sold out of all of his one-on-one spots in the first quarter of 2022. In the second quarter of 2022, he hired an operations manager and created a mastermind alliance for agency owners to scale their business using leverage for growth. However, in the fourth quarter of 2022, Jesse struggled to let go of old ways of working, leading to stagnation in his business and increasing chaos. Jesse realized he had to apply the leverage for growth method to his own business and started to act like a CEO, creating a vision, goals, metrics, alignment, meeting structure, and standard operating procedures. He came to the realization that in order to grow, he had to go through a transformation and change his role, especially when transitioning from six figures to seven figures.
In this episode of Leverage for Growth, host Jesse P. Gilmore shares his entrepreneurial journey and the inspiration behind creating Niche in Control. After starting a business with his brother, Jesse realized that the business was not sustainable as it relied solely on their skills. This led him on a journey to learn about business systems and remove single points of failure. Through his experience in corporate America and working with agencies, Jesse created Niche in Control to help entrepreneurs turn their ideas into reality by implementing systems to sustain and grow their businesses.
