Today we are going back into the archives to listen again to an episode that resonated with many different leaders. It’s where we talk about the importance of the four letter F word: fail. It’s a powerful force – and if we are to be healthy and resilient leaders we must face this concept of failure directly and courageously.
J.R. talks shares that how you define success will define you – and conversely, how you define failure will also define you.
Here are the four reflection questions he submits to resilient leaders:

  1. What’s your favorite leadership mistake? What’s the leader fail you’ve committed? What was it and why is it your favorite?

  2. A great question to ask yourself in the midst of failure: “Did we do any learning yet?” “What can I learn and how can I grow from this situation I am in?” “What can I learn for next time?”

  3. How do you define success? How do you define failure? Because how you define those terms will define you.

  4. And like Ray Dalio, “Have I or am I creating a culture in which it is okay to make mistakes and unacceptable not to learn from them?”

Happy new year – and welcome to the first episode of 2022.
Oftentimes in a new year we can put undue pressure on ourselves by creating seemingly unrealistic expectations. We don’t need to do this. We aren’t supposed to attempt to boil the ocean by tomorrow.
Here’s we’ll talk about what we can do to get out of the starting blocks in the new year in a realistic way that doesn’t mount on undue pressure to perform or progress.
We just want to get moving in the new year. Just get started.

1. What’s giving me joy in the season?

2. What’s draining me, and why?

3. As I look back on my leadership over the past handful of months, what am I most proud of? What have I learned?

4. As I look back on my leadership, what mistakes have I made, and what have I learned from them?

5. If we own the numbers we can hold ourselves accountable. What numbers are you measuring right now?

6. Who do I want to work with moving forward? Who are the people I could bring on my team, people I could partner with, or organizations that we could join forces with, formally or informally, in the days ahead?

7. What am I afraid of? Where am I letting my fears keep me from experimenting, or acting in a way that is consistent with what I value the most?

8. What do I need to care about more in the season? What do I need to care about less?

9. What do my prayers look like in the season? And what keeps me from a consistent, vibrant prayer life?

10. What does it look like for me to be a well-rested leader going into the fall?

11. It’s been said, “We can’t control the volatile tides of change, but we can learn to build better boats.” If you were to build a better boat, how would you do it and what would it look like?

12. Who is invested in you? Who has encouraged you, and made you who you are today? How can you thank them this week?

13. If you were to grow in leadership by just five or 10% this fall, what would that look like? And who will be the person or people who can help you do that?

· What is the brief, compelling, and clearly stated purpose of this meeting?

On this episode we explore Edward De Bono’s mental framework of what he calls the Six Thinking Hats. Each “hat” is a different mode or way to think about a problem or issue. To be resilient means we have to be able to think resiliently so we can lead resiliently. The six hats are:

· The white hat is about facts.

· The red hat is about feelings.

· The yellow hat is where we think optimistically about what could be.

· The black hat is where we think pessimistically of why something would not work.

· The green hat is about ideas, alternatives and possibilities.

· And the blue hat helps us think about our thinking, summarize what we’ve thought through and set goals for next steps.

Here are the four reflection questions he submits to resilient leaders:

  1. What’s your favorite leadership mistake? What’s the leader fail you’ve committed? What was it and why is it your favorite?

  2. A great question to ask yourself in the midst of failure: “Did we do any learning yet?” “What can I learn and how can I grow from this situation I am in?” “What can I learn for next time?”

  3. How do you define success? How do you define failure? Because how you define those terms will define you.

  4. And like Ray Dalio, “Have I or am I creating a culture in which it is okay to make mistakes and unacceptable not to learn from them?”

  • What is the brief, compelling, and clearly stated purpose of this meeting?

We finally, we explore several principles for how to run a meeting, including ensuring you always end the meeting by asking the David Allen question: “Who is doing what by when?”

A fixed mindset creates an urgency to prove yourself over and over. Every situation is evaluated: will I succeed or fail? Well I look smart or dumb? Will I be accepted or rejected? Will I feel like a winner or loser?
And a growth mindset is based on the belief that your basic qualities or things you can cultivate throughout your efforts. Everyone can change and grow. A passion for learning. Why waste time proving over and over how great you are when you can get better?
Three questions to ponder:

  1. Would you describe yourself as having a fixed mindset or a growth mindset – and how would you know?

  2. If you had to choose which one would you take: loads of success and validation or lots of challenge?

Leaders have a love/hate relationship with email. We can’t live with it, we can’t live without it. So how do we manage emails so we can get on to more important things like leading? On this episode J.R. shares 15 ridiculously practical and crucial email principles resilient leaders can live by.
Here are the Crucial 15:

  1. Respond to every personal email you receive within 24-48 hours
  2. Emails should be 5 sentences or less - unless you are writing to a group of people who need specific instructions. If more than 5 sentences, pick up the phone.
  3. Be clear. Be clear. Be clear.
  4. Use cc and bcc functions appropriately.
  5. Don’t do the slow drip approach to email.
  6. Eliminate notifications from your phone
  7. Do not use ‘reply all’ unless specifically instructed to do so by the sender.
  8. Eliminate as many grammatical errors and typos as possible.
  9. Email is for information transfer, not emotional engagement.
  10. Refrain from ending an email with the line “let me know how I can help.”
  11. Effective people always add value to people’s lives. Therefore, seek to add value to others in your emails.
  12. Don’t read your email each morning until you’ve eaten three frogs.
  13. Operation Inbox Five: work to have no more than 5 emails in your inbox at any given time
  14. Unsubscribe from all unnecessary email subscription lists.
  15. Remember: just five sentences or less.

We live in a world where the assumption is that leaders have to be the brilliant experts with all the right answers all the time. But with so much uncertainty, that’s just not possible. How are we to lead when we aren’t sure what to do next?

J.R. offers three questions to help navigate the uncertainty:

  1. What information are you lacking that if you had it you could make a more confident decision?
    2. What’s the next right thing to do?
  2. Use the 2 x2 decision-making matrix:
    · What’s the best thing that can happen if I do this?
    · What’s the worst thing if I do this?
    · What’s the best thing that can happen if I don’t do this?
    · What’s the worst thing if I don’t do this?

But even with us, we still aren’t sure what to next. Now what? Leaders can learn these three words: “I don’t know.”
Leaders are utilize this line when they aren’t sure what to do next: “I don’t know what to do right now, but let’s figure it out together.”
Most times, this will actually deepen trust and people’s respect level for you as the leader will go up, not down. Trust, truth-telling, vulnerability, and collaboration are much more important than faking it, pretending, or lying about it.
