Every boss can be moody from time to time. Never before have our organizational leaders been put in a tougher spot, responsible for executing the decisions from above and then mobilizing their team to execute, even when that team is overloaded or unmotivated. Mood swings are par for the leadership course. So when does a Boss’s Moods become Intolerable? On this week’s episode, we expose the Moody Boss and what you can do to survive.

A Boss’s moods become intolerable when they are unaware of their Moody behaviour, it doesn’t get managed. In other words, when your Boss has low EQ. EQ, or Emotional Intelligence is their emotional self awareness, self regulation, ability to read others and manage relationships. So it is really your Personal Competence and your Social Competence. It’s a concept that Daniel Coleman brought to us in his National Bestselling Book, “Emotional Intelligence”. Harvard School of Business Researchers tell us that, when driving performance, EQ is twice as important as Intelligence and Technical Ability, and at the most senior level of leaders, Emotional Intelligence accounted for 90% of the difference between the best, and the rest.

So a moody boss’s lack of personal awareness leaves them vulnerable to mood swings that others see, but they don’t. And their team suffers the most. Here is the kicker - they can’t see the stress that they are inflicting on others and the demoralization that their team may be dealing with. 360 Assessment results get dismissed as under-appreciation for all their efforts and stress. They deflect and blame others to justify their moods. But a good Executive Coach will use a 360 Assessment to help a moody boss increase emotional awareness and regulation.

It’s safe to say that an Arrogant Boss is someone who wants to take control and lead through a display of superiority and overbearing. This is the opposite of authentic leadership, where people are willing to follow you. People only follow Arrogant Leaders because they feel that they need to.

Arrogance can arise with people who are promoted into positions of authority based on their technical skill and expertise, but these people either lack the skills to earn respect using effective people skills, like listening, patience and concern for the well-being of others.

It’s unfortunate because an Arrogant Boss can really demoralize their team. And unlike many of the other Intolerable Bosses that we’ve exposed on this show previously, this one doesn’t single out just a few people on their team like the Favouritism Boss or Fear Monger. Favouritism is a widespread practice that usually has a significantly negative impact, whether you’re a victim or the favourite. Georgetown University’s School of Business found that 92% of senior business executives believe that favouritism is a contributing factor in most employee promotions, but only 25% of the polled executives admitted to practicing favouritism themselves. So there is a problem, but most people won’t admit that they are part of it.

This sounds all too familiar. A small group of employees get close to the boss, either by choice or by being Volun-Told for the role. This small subset of the team are chosen to handle the better, more senior, higher visibility projects. Obviously this makes others who are equally or more qualified feel as if the boss is not playing fair. Favouritism can be fairly benign in many cases, but it can be a lot more serious in other circumstances, developing into a hostile, toxic environment for those who are left out in the cold.

Surprisingly, favouritism has fairly honest roots. We’ve all been taught that we should all have preferences. But when the boss gives a friend the office with the best view based on no observable criteria, and this has become a noticeable trend, well now they have crossed into the realm of favouritism.

When favours are presented without transparency, other suffer. This is often perceived as an abuse of power by the boss. Also, by not treating everyone equally, a manager is fostering a sense of resentment and separation that can de-motivate employees and damage team unity, so the boss is not allowing the team or company to grow. There is a very real risk that the organization will lose good people, so the biggest loser is often the organization itself.

So what can people do if they find that they are working for a boss that plays favourites? During this episode, the Leadership Brothers present 7 tactics to survive favouritism:

"Your future is not dependent on your boss's lack of a vision of the future"

A Visionless boss, someone with no view of the future, can't communicate about the future to their team. As a result, employees often have no clear path forward. It's like being in a canoe, everyone has their paddles, but you have no idea where you are supposed to paddle toward because the captain doesn't know. So when you are in that canoe as employees, you become reactive. You just do what is necessary to not capsize and drown, second-guessing where you are going even as the canoe picks out a route of its own.

The second thing that makes the Visionless Boss an important topic to discuss is that it can be difficult to spot such a boss. Many organizations overlook this deficiency. It's a little like carbon monoxide: It is colorless and odorless and can go on undetected for a long time until it is too late. The same goes for this style of leadership. This Manager's Manager may not see it, and often peers don't see it. One way to spot it, though, is that direct reports of this boss are confused. They are running around doing tasks just because they are tasks, staying busy. Their boss is running around being busy. But what for?

So what can people who work for a Visionles Boss do to survive? Here are six tips to help you through the chaos that is created on a team that has no direction:

Nobody wants to work for an Intolerable Boss, but for many people, the Fear Monger just happens to be the worst of the worst.

When our safety is threatened, there is a chemical reaction that happens up in our brains. A part of our Hippocampus gets triggered into what is commonly called an Amygdala Response or our Fight or Flight Response. It’s an automatic response that happens in the oldest, most primitive parts of our brains. Researchers believe that early humans developed this response to protect us from attacks from Sabre Toothed Tigers. Well, there aren't many Saber Toothed Tiger Attacks in offices these days, but the Fight Or Flight Response is still there and it’s still automatic, beyond much of our choices. What happens when we are triggered is that the Amygdala floods the Brian with Cortisol, a hormone that prevents our Executive Functioning, or Logical Thinking from happening in the Pre-Frontal Cortex, the region behind our forehead. So in effect, the brain is protecting us by prioritizing a survival mechanism. We either run or start swinging.

It’s pretty safe to say that fighting or running away are not the most effective strategies in boardrooms. But before we dig into our recommendations to survive Fear Monger Bosses, let's take a closer look at this Intolerable Boss style so that we know what we are dealing with.

Yelling at people does work, at least in the short term. But while it may be effective in the short term, experts say that it doesn't work in the long run. One reason may be that bosses who spread fear are, well, let’;s face it, they are unapproachable. It is risky to talk to a Fear Monger about what is really going on. That leads to wrong assessments and labeling.

It could be that Fear Mongers are plagued by their own fears or maybe they lack self-confidence. Or perhaps the person learned as a child that the authoritarian who threatens consequences gets results?

What is really interesting is to learn that most Researchers believe that many Fear Monger Bosses don't even realize they're spreading angst. They simply think that they are “getting things done”.

If somebody is behaving in a way that seems evil to you, or if what they are doing seems incomprehensible, like they have bad motives, well, most of the time, in THEIR minds, they don't. THEY think that they are doing the RIGHT thing. It's just that their perspective is different from ours.

Here are five strategies that the Leadership Brothers recommend to survive a Fear Monger Boss.

  1. Become an EQ Ninja and use the Stop, Breathe & Check Intentions method.
  2. Shrug it off. Don’t let it get to you.
  3. Document and wait.
  4. Suggest Assessment and Coaching.
  5. Consider Exit Strategies.

The Leadership Brothers are back to expose one of the most common types of Intolerable Bosses, the dreaded Micro Manager. Everyone agrees, Micro Managing is far too common in today’s workplace. It seems like every organization has at least one Micro Manager.

Exposing the Micro Manager The Micro Manager is constantly staring over your shoulder, obsessing over every move you’re making, every step you take. They want to know what your going to do before you even do it. They want to now what’s in your calendar, who you are meeting with and when, what’s going to happen as a result of that meeting and what time you will have specific results completed.

The impact of Micro Management is devastating. This brand of Intolerable Boss has an overpowering compulsion to make it clear to themselves and everybody else that they are in charge. So the first and most obvious impact is that they’re the bosses that rob you of autonomy.

Another impact that Micro Managers have is that, because they insist on being involved in every detail of your work, and are more concerned about specifics, such as font size, rather than the big picture, they are stealing opportunities for their people to learn, grow and develop new skills. Micro Managers are obsessed with controlling the decisions and the outcomes. They own it, you are nearly their Minions doing the work that they decide is important.

The world revolves around these Intolerable Bosses. While they’re sucking the soul out of the organization’s culture, they are also creating a Blast Radius of demoralized employees all around them. This, in turn, impacts productivity, stifles innovation and it pretty much ensures that every customer is going to become a Demoter, rather than a Promoter.

How to Survive a Micro Manager

  1. Figure out if you ARE Micromanaged

  2. Don’t fight

  3. Seek To Understand

  4. Look In The Mirror

  5. Increase trust

  6. Find Out What They Need To Loosen His/Her Grip 

  7. Make upfront agreements

  8. Keep your boss in the loop

  9. Give feedback, only if appropriate

2017 was the Year of #MeToo. Allegations and cases of sexual harassment dominated the news and rarely a week went by without new horror stories emerging. Inspired by the momentum, women began to summon their courage to speak out about their own personal experiences and everyone from sports coaches to teachers, actors, directors and high profile politicians were outed or accused.

Although we’ve all seen plenty of coverage on TV and social media of people coming forward, telling their stories and helping each other out, one thing that we have NOT seen, is some constructive suggestions for people that may be facing a harassing boss every day, people that are worried to go into work on Monday morning or scared to talk to someone about what they are being subject to every day for fear of backlash or related punishments.

For this reason, we’re decided to focus this Intolerable Bosses show on what YOU can do to Survive a Harassing Boss!

And although sexual harassment has dominated the media recently, this isn't the only kind of harassment that victims have been suffering under. There are many other forms of harassment that are toxic and destructive, including discrimination harassment based on race, religion, age, sexual orientation or otherwise, and power harassment, where one person, often in a position of formal authority, dominates subordinates in unreasonable ways.

If there is one way to summarize a harassing person, it is to say that their behaviour is highly disrespectful and demeaning, way over-the-line actions that cause unwelcome pain and suffering to their victim. There is a serious lack of empathy and compassion, although this may not be evident to peers and colleagues that are not being harassed because most of these people are very good at covering their tracks and hiding their actions. More often than not, they are fully aware of right and wrong, but their behaviour becomes gradually more different from their sense of right and wrong each time they get away with something and get a greater taste for power.

As we mentioned, here is a serious lack of help out there for people that are currently suffering under a harassing boss. The good news is that there are several things that people can do if they find themselves in a situation like this. We want to emphasize is that the situation is NOT hopeless. Know that you have options. Just this knowledge alone should become a light in a dark tunnel to let people know that their situation is not helpless. If you know that there are options, you will keep searching. Do NOT allow yourself to become resigned to the situation in a manner that Psychologists call “Learned Helplessness”.

Dr. Washington has worked with a variety of organizations including government and industry leaders in the Botswana and Mexico, Texas, Illinois, Michigan, and Oregon, and companies like Bayer, Core Mark, Stantec, Enbridge, AIMCo, Blue Cross, YMCA, Delnor, Mark’s Work Wearhouse, Parkland Fuels, Syncrude, and SportChek and more.

Dr. Washington, has won two MBA awards for teaching excellence, and was awarded the 2013 McCalla Professorship for Teaching Effectiveness at the University of Alberta. He was also the 2017 recipient of the University of Alberta’s Last Lecture Series which is given to the professor that University students and alumni think was the most impactful during their time at the University. This is the first book to define post 9/11 service and leadership, with endorsements by Former Secretary of Defense Robert Gates, General Stanley McChrystal, and Gayle Lemmon. Marjorie is also a spouse of a soldier, and understands the perspective from that of a military family member. She lives in Tennessee with her husband Charles, and their son, Henk.

In 2011, David Conley’s life blew up.

He was working in a job he hated as a Technology Executive for the Government. He was 330 pounds and he had multiple serious medical issues that his doctor told him, point-blank, would lead to an early death. In short, he was miserable.

We can all imagine what a Stubborn Boss looks like, but how do they get this way and how does it become a dysfunctional leadership pattern? Most of the time, a Boss becomes stubborn by closing their mind to outside ideas and opinions and facts and clinging to the desire to be right. In effect, they want to win rather than admit that someone or something else might be more correct than they are.

In effect, they has one key problem, their ego. This is a common trap for a few people that want a management title for selfish reasons, rather than for altruistic reasons. They want to lead a team for the prestige of being a boss, which means they want to be above others, rather than for helping people and initiatives to become better.

So essentially, we’re seeing weak emotional intelligence (EI), defined by self-awareness, self management, relationship awareness and relationship management. The Stubborn Boss is unaware of an underlying insecurity. Their position is their security. It’s as if they are saying “I’m the Boss, so I must be right”. They look for respect from others by holding firm to their convictions, even when it seems illogical.

What people can do to survive? Here are several strategies that you can try:

  1. Don't try to change them. If you do, you are asking for trouble. When you try to change other people it shows disrespect for them and disrespecting a Stubborn Person is a one-way ticket to a fight that you will not win.

  2. Avoid complaining about them behind their back, either to vent or worse, to try to discredit them or get them demoted. Being negative about someone else almost always backfires and it shows poor judgement on your part.

  3. Become more resilient. Take care of yourself with the basics, like rest and energy. Get lots of sleep and eat well and you will be physically and mentally prepared.

  4. Believe in yourself and feed your need for respect with small but constant reminders of what you are good at, and what you are doing well. Keep an “A-File” with copies of thank you messages that you receive from other people and examples of good work that you have done. When your confidence gets shoved, one peek inside this file reminds yourself of all the great work that you are capable of, and all the self-respect that you deserve.

  5. Try to support them. You have to admit that there are some perspectives, opinions or decisions that come from your Boss that are actually valid and well thought out. This means that you are going to have to focus relentlessly on trying to understand. Support them when you see that support is objectively deserved, rather than falling into the trap of being a constant adversary. This open alliance might win you some favour and show you as being more level headed to your colleagues.

  6. Communicate and fully understand what your Boss wants, and then to try to deliver your absolute best.

  7. Take time to reflect after awkward interactions with your Boss is vital. This allows you to get out of the situation and properly evaluate how things went. If you are doing everything that you can and your life is becoming miserable, we are strong advocates for calling it for what it is and taking matters into your own hands by getting out.

  8. Lastly, if the situation is toxic and irreparable, acknowledging this. Know that getting out needs to be in your list of available options. Start exploring new departments or companies that you could move to and maintain a healthy career.

Controlling Bosses feel their experience and proficiency led to their advancement and entitle them to make all the decisions. They may or may not be Micromanaging Bosses, but they certainly insist on controlling the decision-making within their team. They will decide and who holds the Veto Power.

The problem with Controlling Bosses is they undervalue contributions from their team and peers, believing that the best decisions will come from within rather than others. This ego-centric perspective results in others that give up on being heard and lose faith that their contributions will be valued. As a result, the Controlling Boss becomes a bottleneck for the Team’s output. They can only produce results at the pace of the Boss rather than the exponential capacity of the team. Plus, a lack of perspective evolves when decisions are centralized, and the magic of diverse thought and innovative ideas is lost.

People working for Controlling Bosses have options:

  1. Acknowledge Your Responsibility. Take ownership for what you can influence, and do it in a respectful manner. Give the Boss Feedback with proper Intentions to help them. Use the B.E. Formula: Offer perspective on their Behaviour (B), and describe the Effects (E). Be non-judgemental.

  2. Set Boundaries. Define or clarify, with agreement, your responsibilities. Write these down.

  3. Don’t Invite Control. Present updates with authority by stating your intentions for action and ask for their perspective on your intended action, rather than just asking for permission.

  4. Seek to Understand. Ask for clarification in a non-threatening way. Use phrases such as “Help me understand this”.

  5. Build Trust with your Boss. Here are five key questions to clarify your role and build trust:

  6. What does your Boss need from you in the short and medium term?
  7. What does success look like to your Boss?
  8. What does your Boss need you to accomplish in your roll that has not been done before?
  9. What does your Boss need to see from you to foster a sense of relief that they have the right person?

  11. Acceptance. Some Control & Disagreement is expected. Clearly identify what you can control and what you cannot control. Consider your Boss’s perspectives and input honestly and sincerely and accept that this is the way it might have to be. Know that you will not change the Tiger’s Stripes.

  12. Get Out. If the situation is beyond your control and it is becoming unhealthy, look for ways to respectfully move on. Too many people work in unhealthy situations and suffer every single day. It’s not worth it.

Ray Zahab is an extreme runner and motivational speaker. He has been active in extreme running adventures in several countries around the world, including challenges that most people would consider impossible.

But it wasn’t always that way. As a young adult Ray was smoking a pack of cigarettes per day, living a sedentary life and was basically unhappy. What motivated him to get off the couch and start training by tying a car tire around his waist for resistance while running uphills? What inspired Ray to become a leader in perspectives about what is physically possible? The answer will shock you!

“When things aren’t going well, resilience is your ability to stick to it, not give up and see that light at the end of the tunnel. Things WILL get better.”

In 2007 Ray starred in the documentary "Running the Sahara" narrated and produced by Matt Damon. The film follows three men as they run across the Sahara Desert, from Senegal to Egypt, at a pace of more than 50 miles per day for 111 straight days and more than 4,300 miles of challenging terrain. And that was just the start of Ray’s fantastic career to redefining “Impossible”. Ray has also crossed the Gobi Desert, the Patagonian Desert, the Mohave Desert, the Atacama Desert, Lake Baikal in Russia, Baffin Island, Death Valley and the Canadian Arctic.

As a Life Coach, Jim Mondry has created a coaching program to help Managers learn to surf the wave of work, rather than be pulled under. The program helps leaders and managers recognize conflict and become more intentional with their responses.

“Mindfulness was helping me be present to what is actually going on. I learned that I didn’t have to react. I could choose my response and be more intentional.”

Mindfulness meditation is a core element of his program and is a critical part of Jim's life. Jim is married to a wonderful woman and has a 6-year-old daughter who charms every person she meets. He and his wife also own and operate an Apple Orchard in the town of Port Elgin, Ontario.

But in 1994, joined the Ottawa Food Bank as a driver and worked his way up to become their Executive Director, overseeing all aspects of this non-profit that shipped out 8 million pounds of food with a budget of $4M per year, responsible for 25 staff and countless volunteers.

Four years ago Peter began overseeing the Ottawa Mission, including more than 100 employees and a huge team of inspired volunteers. The Mission was founded over a hundred years ago by a group of Christian businessmen who wanted to help others facing difficult times, providing food, shelter and clothing. Today, the Mission is viewed as an important piece of the City’s social fabric. Along with providing shelter for 235 men on a nightly basis and serving 1,200 meals per day, The Mission provides a number of client services that enable men and women to cope with the challenges they face in their everyday lives.

Over the past 15 years The Ottawa Mission has incorporated new programs, such as a Hospice, Addiction Treatment, Client Services Centre, Learning Centre and a Medical/Dental Clinic.

Today Collins is the CEO of ShelterCareFM based in Abuja, Nigeria. He is a Senior Consultant with over 17 years of international experience in policy design and implementation. He is also a founding partner of the Corporate FM Alliance, a group of international companies working to provide FM and Real Estate services throughout Europe, Middle East and Africa (EMEA) region. Collins is also the current President of the Abuja Chapter of IFMA and Ambassador for Africa for the IFMA Foundation.
