Today on Dental Profits I'm talking about the FINANCIAL CONSULTS, the missing link? The way I see it, the financial consults is the link between wasted chair time and treatment acceptance. Here's an example: You have a new patient come in and you put them through the process. You spend the time to do a comprehensive exam, present the diagnosis, and through that whole process, you find out that there's a challenge with the finances. The patient isn't able to pay.

This is something that should've been discovered on the front end, even before doing an exam. If the patient calls and you ask the necessary questions and find out that, ultimately, the patient won't pass on a third party financial application, you can have them come in for a financial consult. You can come up with a solution for them to be able to afford their treatment, and you'll no longer waste your time or their time.

Recent studies show that Dentists' earnings is staying flat while dental insurance reinbursements DECREASE! And I'm here to tell you that your Profitability is YOUR responsibility! Just because insurance reinbursements are decreasing, it does not mean that your profitability has to suffer.

Here's what I would tell you:

  1. Everyone is in sales! Simply doing the clinical things in your practice can't be the only thing you focus on. Realize that you are in sales. Put a focus on finding out what is MOST important to the patient and creating VALUE for each and every patient. Come to this realization, find the things in your practice that are and aren't working, and come up with strategies to MAXIMIZE your dental practice!

  2. Realize that patients' dental insurance company is a tool. The insurance companies are running a business just like you and are going to make decisions that serve them. If you 100% depend on insurance, as soon as their reinbursements decrease, your practice suffers! Realize that taking insurance is a choice, and your profitability should not rely on it.

  3. Get outside help! There are unlimited resources online to help you maximize your practice. You can read some books, research online, find dental business strategists. Any of these resources will help you decide what you want your practice to be, and can help you come up with strategies to help you get there!

Today we are talking about the thing that absolutely determines the success of your business! ACCOUNTABILITY.

My definition of accountability is ownership of an area, a result, or a philosophy.

How are the people on your team viewing themselves? Do they see themselves as employees who are there just to do tasks, or do they own an area, a result, or a philosophy?

If the people on your team are there just to complete tasks, that's all they are doing. If you aren't results, it doesn't matter to them because they did their job. If they take ownership of an area, they are responsible for getting results in that area and they'll begin to bring gameplans to the table, instead of simply completing tasks.

So how do you get your team to take ownership and start striving for massive results? Here's what I would tell you.

1- Address the Obvious! When there's a challenge or if you're not getting results in an area, you can't just ignore it and keep working in your business. Sit down with the person who is in charge of that area and find a solution. Remember, it's not about blame, right, or wrong, it's about finding a real solution to a challenge.

2- Treat your team like you treat yourself. As an entrepreneur, you understand that when something is not accomplished, it doesn't mean that you're a bad person, it just means that there's an opportunity to make something better. Treat everyone on your team with this same attitude and eliminate blame, right, and wrong.

3- Make the main focus, the main focus! Stay focused on having everyone on your team become partners in your business rather than staying focused on the completion of tasks.

2- Decide up front how you will make decisions! How is it that you make decisions in your business? Create a basis for those decisions, so that every decision that you make supports your vision, clients, team, and bottom line profitability.

3- Create a WSH Fund (When Stuff Happens Fund)! Make a commitment to get at least 3 to 6 months of expenses put away in a fund for "when stuff happens!" This is so you can prepare for the unexpected and have a back up plan for anything that could go wrong and prevent you from getting revenue. You're able to still pay the bills and have time to come up with a strategy to add more revenue to your business!

We see it all the time. So there's a challenge in your business, everyone comes to the table, but instead of finding a solution, here's what happens...

Someone says, "We need to overcome this challenge." Then someone else says, "The problem is _____" "In the past we tried _____, but _______ happened." You and your team have taken time out of the day to come to the table and the only thing that happened was redefining the problem and not finding an actual solution.

So how do you stop discussing what the problem is and figure out a real solution? Here's how!

  1. Allocate a facillitator to run your meetings. This person needs to be completely comfortable to stop the meeting completely, stop the discussion, and keep everyone back on track. Having a facillitator is vital to making every team meeting count.

  2. Have a regular meeting schedule! We recommend at least once a week, if not, every day. Set aside time for you and your team to come to the table and find real solutions for real problems.

  3. Take a step back and identify what the real problem actually is. Most teams and most leaders keep their focus on the actual problems or ideas to fix the problem, but at the end of the day, that's not what will help you find a real solution. Change your mindset, ideas aren't good and bad, it's all in the implementation. Always keep your focus on the real problem and real solutions. Because at the end of the day, all the challenges that exist and any solution is always centered around the people aspects.

  1. Freezer vs. Table Mentality. Don't eat everything that you kill. Always keep some in the freezer! Here's what I mean..

Your business is making money and paying the bills, but what if a catastrophe happens that hurts your revenue and you don't have enough put away to deal with it? Don't let yourself be in that position. Have at least 3 months of your business' income put away and never touch it! This way if something happens, you're prepared for it and you'll have at least 3 months to get some more revenue flowing into the business.

  1. Be averse to having debt!

Don't let yourself get into debt. If you don't have the cash, don't buy it! And if you're in debt, work towards paying it off. Don't let debtors be in control of your finances!

  1. The 30-30-30 Rule

After you've paid the bills and all the expenses in your business and you have at least 3 months of expenses put away, what do you do with the profitability? Here is a rule that will ensure that you never get behind.

  • Take home 30%
  • 30% goes to any other debt you have
  • The rest gets held in the account

Your client pipeline is where you should get most of your qualified clients from. Having a strong and steady pipeline can maximize your business!

So what if you find yourself in a position where you've let that pipeline run dry?

First, you need to look at how you got into this position in the first place. Most likely, we got there because we were too focused on doing the work and completing tasks and were not focused on keeping the pipeline filled.

This is not an easy problem to solve, but it's absolutely possible! The best way to avoid the situation is to take the necessary steps to not be in this position in the first place. If you're already in this place, make a commitment to fill your pipeline, and before anything else, make sure you ALWAYS have a focus on filling your client pipeline!

Here are 4 steps to filling your pipeline and NEVER letting it run dry!

  1. Reach out to who you know already! If you have dormant clients or clients who are about to become dormant, you have a huge opportunity to fill your pipeline! Get them on the phone and have a conversation!

  2. Make a list of who you need to know! There are many people who you know already who are most likely connected to the people you need to know. Make some calls, reach out, and make the important relationships that you need to make!

  3. Figure out who you can help! You may ask yourself "How does helping someone else help ME?" In my experience, I've found that reaching out and helping others will help you make important relationships that can benefit YOU!

  4. Who can you partner with? Make a list of business' that do what you do or have the same client base and reach out to them. Even if you can't establish a partnership, you may learn something about your target client base. OR you may establish a partnership that benefits your partner as well as you!

Why do clients get mad? Clients get mad because of an unmet expectation. Some way, some how, that client had an expectation of the services they would receive and that expectation was not met. So what do you do about?

Here are 4 steps to handle this situation!

1- Get your mind right! Whenever this situation happens, No matter what actually happened, it boils down to an unmet expectation and you have to realize that you need to take responsibility for the situation. After you've come to this realization, you can follow the next steps.

2- Lower the intensity of the situation! This client has an unmet expectation and what you want to do is hear what the client has to say. Let them get it off their chest and then sincerely apologize. Don't apologize in a way that says you did something wrong or that the client did something wrong. Simply apologize that your intentions showed up this way.

3- State your intention! After you've given a sincere apology, state what your intentions were to clear any confusion.

4- After you've lowered the intensity by apologizing and stated your intentions, ask a question. Ask the client what you can do right now to fix the situation.

This is not true! I’d challenge that and say that what you believe, what your mindset is, is where you’ll start to operate and move yourself towards that belief. I’m here to tell you that finding the “right client” is not going to make your business any more successful.

Instead take on the belief that if your clients say, “I can’t afford it,” it really means that they don’t see value. Your clients will buy anything they want or need if they see value!

So, what do you do about it? How do I take on this belief and begin growing my business with happier clients, better results, make more money, and enjoy the ride? Here are 4 steps that I would give you!

  1. Identify your belief for what it is. If you’re thinking that you don’t have the right client base and you don’t think you can pull the right clients from the area that you’re in. Ask yourself, “Does operating from a belief of ‘I don’t have the right clientele in my area’ serve my business, the people on my team, or my family?” If you say no and you truly believe that it doesn’t serve those things, go to the next step.

  2. Take on the belief that your clients can afford anything that they want or need if they see value and write that belief down!

  3. Start collecting references that supports your belief. With an open mind and open heart, go out and do the research to prove to yourself that your belief IS possible!

  4. Put all your energy learning how to create value for your clients. You've got to find out what is most important to the client and then base the solution or diagnosis on what is most important!

You can’t go backwards, if you start at the 4th step and start trying to learn to create value, but you’re still holding on to the belief that you don’t have the right clients, you’re not going to put all your energy into taking on this new belief and be the best you can be!

I hear this all the time, "If I only had the right staff." Today I'm here to tell you that this statement is a myth! You can have the perfect team and it's not as hard as you think!

It's not about finding the "right" staff, it's about setting the expectations and leading to create a culture for success!

Here's what I mean... If someone isn't showing up a way that they should, it's not because they are just that way. It's because the proper expectations haven't been laid out and showing up that certain way has been allowed through lack of communication!

3- Don't withhold communication. If something in the business doesn't happen, don't say "I'm the boss, here's what should've happened." Instead, bring it to that person and communicate that the thing that didn't happen is not supporting the overall direction of the business.

If you're in a service business, the initial call is the single most important step in the process of taking on a new client. The initial call is what sets up the relationship and allows you to communicate the expectations on the front end.

In order to perfect the initial call here are 3 things we would tell you:

  1. Stop owning the questions! When the prospect asks you a question such as "How much do you charge for _________?" Answer a question with a question and take control of the conversation!

  2. Be great at asking open ending questions. The ability to ask questions is the greatest asset you have.

  3. Bring the prospect to the proper realization. The person calling you is calling about one thing, when most of the time, they have many problems that need to be solved. Bring them to the proper realization and qualify them so there are no surprises when you give a solution or diagnosis.

  1. Determine Your Goal

Determining your goal gives you a place to start. In order to determine your goal you need to figure out your active patient base. To find your active patient base you see how many patients you have in your database, then figure our how many you've actually seen.

The real reason the patient doesn't come in is because they don't see value, not because they can't afford it. Create a systematic approach to engage the patient and create relationships. When you call the patient you want to ask open ended questions and engage the patient.

  1. Track It

After making a systematic approach, you want to track it to see what is working and what isn't working. There's three reasons why it wouldn't be working:

  • You didn't call enough people

  • You called at the wrong time

  • You didn't engage the patient

If you don't track it you won't know why it isn't working, and you won't know how to improve it.

What do you do when the people on your team are not getting along?

When people on your team are not getting along the first step is to really realize it’s a leadership issue. Once you realize that then you have two solutions. One is what you do to address the current situation the more important solution is what you do so that you minimize the opportunity to ever be back in this situation again. It’s about taking control!
