The guys behind ProServe Alliance share their journey of building a successful self-sustaining contracting company. A podcast created for contractors to consume educational information while driving from job site to job site.
Description:
You're selling two products: the kitchen, and the experience of getting the kitchen. The second one is built almost entirely out of work your client never watches you do.
In this episode of Contractor Cuts, Clark and James walk through six habits that separate profitable contractors from busy ones — the invisible work that protects your margin and quietly earns you the referral.
They cover:
If you're doing good work and still watching profit disappear, the gap is probably in the six things nobody sees.

Most contractors aren't running bad companies — they're running good ones that have hit a ceiling. The same is true of estimates. Plenty of contractors write a good estimate. Far fewer write a great one.
In this 200th episode of Contractor Cuts, Clark and James break down the specific differences between a good estimator and a great one — and why that gap is where your profit quietly lives.
They cover:
If you've ever landed the job and then watched the profit disappear, the problem probably started on the estimate.

Your quote comes in higher than the other guy's, the client balks, and suddenly you're on the defensive. But the price was never the real issue — it's that you're being treated like a vending machine instead of a guide.
In this Coaching Cuts episode, Clark breaks down a mindset shift that changes how you present money to clients — both in your estimates and in your change orders. Stop being the bad guy. Start being the advocate who curates exactly what the client wants, at the budget they actually have.
Clark covers:
If you've ever felt guilty quoting your real price or apologized your way into eating a change order, this is the episode that fixes your mindset.

A contractor eats a rotted-post surprise, throws in free extras, burns a weekend, and blows his margin to hit a wedding date. The deck gets done. Then the homeowner withholds 25%, demands a discount for "the embarrassment," and posts a review calling the job unfinished.
So who's actually in the wrong?
In this episode of Contractor Cuts — recorded from a cabin in the North Georgia mountains — Clark and James try out a new format: read a real-world horror story, break down what went wrong, and figure out how you avoid ending up there yourself.
They dig into:
The contractor didn't do wrong by the client. He did wrong by himself — and that's the part you can fix.

Every contractor knows the trap: you pour hours into an estimate, walk the job with your trades, do all the planning — and then lose the bid to a cheaper guy. So where's the line between free work and paid work?
In this Coaching Cuts episode, Clark tackles one of the questions he gets asked most: how much should you do for free, and when do you start charging? The answer is the pre-construction due diligence line item — and this is how you build it, price it, and sell it.
Clark breaks down:
If you're tired of giving away your best work for free and watching jobs walk, this is the episode that draws the line.

The moment you hire your first project manager, you lose control of your money — unless you've built the systems to track it first.
In part 1 of this two-part series, Clark and James break down the financial foundation every contractor needs before bringing on help. Most contractors already have an operating system — it’s just undocumented, unduplicatable, and holding them back. We break down the first two steps of our operating system: write a usable vision and build a structure that supports hiring, training, and growth. Clear roles, documented handoffs, and a simple green-yellow-red task audit turn chaos into a plan you can execute this quarter.
• three-year North Star with a locked one-year plan
• using vision as a filter for yes and no
• opportunity cost of misaligned jobs
• structure before growth and future org chart
• splitting one owner into multiple role buckets
• mapping processes to roles and handoffs
• partners assigning clear ownership of tasks
• green-yellow-red exercise for task transfer
• revisiting job descriptions every six months
• preparing to hire without burning cash

Starting a contracting company doesn't require a huge nest egg—smart cash flow management and the right systems are more important than having six figures in the bank.
• Commercial contracting requires significant cash reserves due to 30-60 day payment terms
• Residential contracting has more flexible cash requirements, especially with weekly invoicing
• Basic startup costs include licensing ($200-500), insurance ($1,500-3,000/year), and minimal marketing
• Weekly invoicing strategy: bill for next week's work to maintain positive cash flow
• This approach creates natural client checkpoints and prevents end-of-project issues
• Capture all non-billable hours in your pricing (estimates, material runs, bookkeeping)
• Avoid unnecessary startup expenses like new trucks, office space, or expensive software
• Focus on essentials first: QuickBooks, Google Workspace, and basic marketing materials
• Set up proper systems from day one rather than trying to fix problems later
• If you're young with few responsibilities, now is the time to take the entrepreneurial leap

• Horror stories about bad crews illustrate what can go wrong without proper management
• Red flags during interviews include claiming to "do everything" while green flags include transparency about specialized skills

• First job management requires thorough pre-job walkthroughs covering logistics and expectations
• Being on-site at the beginning and end of each day helps verify punctuality, productivity, and professionalism
• Decision to coach versus fire depends on attitude, ability to learn, and skill level
• Setting clear expectations about daily progress and cleanup prevents common problems
• Good communication and establishing partnership mentality creates successful long-term relationships

Successful contracting businesses need strong partnerships with subcontractors and vendors, which starts with a proper onboarding process designed to create long-term, profitable relationships for everyone involved.
• Two main categories: day-to-day crews (smaller operations handling labor) and larger vendors (established companies with their own processes)
• Large vendors require basic information collection, W-9s, and Certificates of Insurance with your company listed as a holder
• Smaller crews need in-person meetings in proper settings to establish true partnerships
• Skills assessment helps determine what subcontractors can do profitably and enjoyably
• Job timeline discussion explains pricing and profit structure transparently
• Subcontractor agreements cover payment terms, on-site behavior, client communication protocols, and warranty expectations
• Work orders should specify exactly what work is to be done, when to complete it, and payment amounts
• Consider allowing a one-month trial period before requiring insurance
• Proper documentation protects both parties and prevents misunderstandings
• The goal is setting foundations for relationships that will last 10-20 years

Clark Turner reveals the top 10 critical items contractors forget to include in their estimates, resulting in lost profits and awkward change order conversations. He shares practical strategies for building comprehensive estimates that protect your margins and enhance client relationships.
• Due diligence line item covers pre-construction work like Gantt charts, selection workbooks, and MEP walks
• Design fees for renderings, layouts, or interior designer consultation should always be included
• Architectural and engineering costs need separate line items, especially for additions
• Port-a-potties, temporary utilities, and job boxes are essential job site preparation items
• Include separate line items for each required inspection to improve scheduling
• Site protection costs for floor coverings, countertop protection, and dust barriers
• Landscaping restoration is commonly forgotten but important for client satisfaction
• Final cleaning ensures the project ends on a high note and prevents disputes
• Create job templates in your estimating software to include these items by default
• Document when clients decline services like cleaning to avoid disputes later

Clark and James tackle the challenges of estimating for profit in the contracting business, exploring strategies to price jobs appropriately while competing with lowballers and maintaining healthy margins.
• Detailed estimates showcase expertise and help filter out price-focused clients
• The "cream rises" philosophy: focus on attracting clients who value quality over price
• Communicate transparently about potential issues competitors might not mention
• Three-phase estimation: desk estimate, site estimate, and final quote
• Present yourself as a guide on the renovation journey rather than a product seller
• Consistent follow-up (Tuesdays and Fridays) dramatically improves client conversion
• When handling changes, present options that might offset costs elsewhere
• Let the calendar be "the bad guy" instead of appearing desperate for work
• Be upfront about changes between estimate stages to build trust
• The better contractors collectively become, the better for the whole industry

Proper projection planning is the key difference between struggling contractors and those who build consistently profitable businesses. We share how planning out your work calendar for the coming months transforms both client satisfaction and profitability.
• Most contractors operate job-to-job, causing poor client experiences and lost business
• Laying out detailed project timelines with realistic durations prevents schedule problems
• Scheduling critical path items (like shower glass and countertops) helps accurately project timelines
• Understanding financial implications of project timelines affects cash flow management
• Effective projection planning starts with just one hour of planning before each project
• Using a tracking spreadsheet for jobs with 50-90% likelihood of closing helps manage future workflow
• Weekly PAL (Project Manager Action List) meetings ensure accountability and cash flow visibility
• Communication with clients about timeline changes should happen immediately, not at project end
• Project managers should complete 80% of their work before the first hammer swings
• Change orders must be addressed immediately when scope changes occur, not at project completion

Strategic pricing based on lead sources and client types can dramatically improve your contracting business's profitability and success rate. We explore how to tailor your approach and pricing for homeowners, investors, and agent referrals to win more jobs and maximize your margins.
• Three main types of residential clients: homeowners (focused on quality and experience), investors (driven by price and ROI), and agent referrals (reputation-focused)
• Homeowner clients need guidance on the "contractor's triangle" of time, quality, and cost—they can only prioritize two
• Understanding why homeowners are renovating helps determine appropriate upgrades and pricing
• Referral leads deserve mid-to-high range pricing as they already trust your value proposition
• Google/internet search leads need competitive pricing with emphasis on process and communication
• BBB leads often come from clients with higher expectations who need more reassurance
• Paid referral services like Angie's List typically require the lowest pricing and fastest response
• Tailoring your sales approach to each lead source dramatically increases closing rates
• The key is building your estimate around what each specific client values most

Contractors often accept every job that comes their way, leading to poor customer experiences and damaged reputations. We explore strategies for wisely selecting projects and communicating effectively with clients to protect your business.
• Understand the "Fruit Bowl Metaphor" – taking on too many jobs without capacity to service them leads to spoilage
• Frame declinations around customer benefit rather than your convenience
• Two types of "no" in contracting: jobs outside your expertise and capacity limitations
• Proper messaging: "I'd rather say no and lose money than say yes and give you a bad experience"
• Use desk estimates for initial client screening to save time and set expectations
• Schedule two time blocks for every estimate: site visit and writing/presenting the proposal
• Proactive communication preserves client goodwill even when you can't take a job immediately
If you want help implementing these strategies in your business, visit prostruct360.com. The contact page has a calendar link to schedule a free 30-minute conversation about your company.

We deliver essential insights on implementing a work order system that creates financial accountability and sets clear expectations between contractors and subcontractors. This system eliminates the costly "expectation gap" that occurs when client promises don't precisely match subcontractor instructions.
• Work orders transform verbal agreements into documented commitments
• Creating work orders directly from approved client estimates ensures perfect alignment
• The system locks in labor costs and eliminates costly miscommunications
• Transitioning existing crews requires explaining benefits to their bottom line
• Present yourself as a business partner who handles administrative burdens
• Coach subs on efficiency practices like planning material needs to maximize earnings
• The ideal sub wants to complete quality work efficiently without client interaction
• A proper system enables scaling beyond dependence on a single trusted crew
If you're interested in learning more about implementing these systems, visit ProStruct360.com to schedule a coaching call or reach out through our contact page.

Time slippage is a hidden money drain that costs contracting companies thousands of dollars in lost profit. We reveal how making simple adjustments to project timelines can dramatically increase your bottom line without requiring more work.
• Timeline management is critical for three main reasons: customer satisfaction, crew retention, and company profitability
• Poor timeline control can reduce a contractor's take-home pay from $100,000 to just $40,000 annually on $1 million in revenue
• Efficient contractors who save just 3 days on 3-week projects can boost annual revenue from $1 million to $1.2 million
• The average residential remodeler makes only 4% net profit, making timeline efficiency essential for survival
• Spending 80% of your management time on pre-construction planning prevents costly mid-project delays
• Create detailed Gantt charts during the due diligence phase to organize work sequentially and avoid confusion
• Include specific line items for inspections and client walkthroughs at critical points (framing, pre-drywall)
• Use a formal final walk checklist to create clear separation between project completion and warranty work
• Start with front-end organization and weekly timeline check-ins before implementing more advanced systems
• Efficient timeline management not only increases profits but helps retain quality crews who depend on project flow

Successful contracting businesses are built on six fundamental pillars that form the KROFF framework: Knowledge, effective sales and marketing, Relationship management, Operating systems, Financial management, and Finding the right people.
• Knowledge is the foundation – you must understand construction basics before managing others
• Effective sales requires consistent lead generation from referrals, online presence, and local marketing
• Systematic estimating and follow-up processes demonstrate professionalism to potential clients
• Relationship management with both customers and crews builds loyalty and prevents issues
• Operating systems and processes create repeatable success through documentation and accountability
• Financial management through job costing and cash flow tracking prevents business failure
• Strategic hiring and employee management require different skills than contracting
• Bad financial management and poor hiring decisions are the two biggest company killers
• Low-hanging fruit (easy jobs) must be balanced with long-term business development
• Construction is a math game, not a casino – systems ensure predictable profitability
If you'd like personalized help implementing these fundamentals in your business, visit ProStruct360.com and contact us through the Contact Us page.

Money management is crucial for contractors, especially when it comes to documenting free work to protect final payments. We discuss strategies for tracking and leveraging unpaid work rather than simply accepting profit loss when clients negotiate at the end of a job.
• Three scenarios where contractors typically do free work: quick fixes you choose to cover, gray areas in contract interpretation, and disagreements over scope or quality
• Always calculate your actual costs before offering to do something for free
• Communicate clearly with clients when you're covering extra work at your expense
• Document the market value of free work in your estimate with a $0 charge
• Use documented free work as leverage during final payment negotiations
• This approach transforms your generosity from a profit loss into a strategic advantage
• Documentation creates boundaries while still demonstrating commitment to customer satisfaction

Clark and James explore how technology is reshaping the future of contracting, focusing on implementing tech solutions to grow construction companies efficiently and effectively.
• LIDAR technology ($2-5k service) can save thousands in construction costs by identifying underground obstacles before breaking ground
• Drones provide safer roof inspections, marketing material, and comprehensive site surveys without physical climbing
• AI-powered takeoff software helps with estimates but supplier services may be sufficient for occasional needs
• Chat GPT and AI assistants can enhance emails, presentations, and interior design visualization for client proposals
• Construction management software forms the backbone for systematizing processes and training employees
• The dual training approach: software teaches employees how to execute tasks while core values teach them how to think and make decisions
• 81% of clients will pay more for contractors with clear communication and processes
• Fear of technology disruption is balanced by recognizing that the human element remains essential in construction
• Signature services and niche marketing help contractors stand out in crowded markets

The construction landscape of 2025 looks vastly different from years past, with labor shortages, material volatility, and regulatory changes creating a new normal for contractors. We explore what's changed, what will remain different, and how successful contractors are adapting their businesses to thrive in this environment.
• Labor shortages will continue as 40% of trades workers retire by 2031
• Material costs remain 36% higher than pre-COVID with no signs of returning to previous levels
• Volatile interest rates are causing project delays and financing challenges
• Successful contractors are buying and storing materials upfront to lock in prices
• Building relationships with inspectors is crucial as regulations increase
• Insurance coverage is becoming more confusing and expensive
• Focusing on specific niches rather than being a generalist contractor
• Forecasting your pipeline through December helps avoid desperation moves
• Creating "Kevlar" processes to protect against market volatility
• Maintaining profit margins is non-negotiable in today's environment

The construction industry is evolving beyond traditional renovations and new builds, with emerging markets like ADUs, barndominiums, and multi-generational compounds becoming increasingly popular among homeowners. This shift reflects changing demographics and lifestyles, with the average age of independence now 27 years old and one in five adults between 25-34 still living with their parents.
• ADUs (Accessory Dwelling Units) are typically cheaper to build than home additions because they're new construction rather than renovations
• Financing and property valuation remain significant challenges for alternative structures like barndominiums
• Multi-generational living is driving demand for compound-style properties with separate living spaces
• Sustainable living features like gardens, water retention systems, and animal habitats often accompany these alternative structures
• Research rural zoning laws and building requirements before entering this niche market
• Develop relationships with local permitting offices to navigate regulations more effectively
• Create preset designs and pricing for quick client proposals
• Energy efficiency knowledge can provide additional value through government subsidies and tax benefits
• Different labor crews with specialized experience are often needed for barndominium and ADU construction
Visit ProStruct360.com for contractor software, consulting, and business growth services tailored to help you break into these emerging construction markets.

We explore the essential differences between personal and professional relationships and how this understanding transforms dealing with customer conflicts in contracting businesses.
• Friend relationships are reciprocal with mutual expectations, while customer relationships require professional boundaries
• Contractors must set clear expectations from the beginning, not assuming customers will give benefit of the doubt
• Creating a Client Engagement Agreement establishes how the relationship will operate
• 80% of project work should happen before the first hammer swings through proper planning
• When conflicts arise, approach as an objective third party rather than becoming defensive
• Real-life flooring dispute example demonstrates choosing between protecting money or reputation
• Losing control of projects often happens when skipping due diligence to accommodate tight timelines
• Clear communication boundaries prevent customer resentment and contractor burnout
• With overseas clients, setting deadlines for decisions helps maintain timeline accountability
• Even with timeline slippage, maintaining professional communication preserves the relationship
Remember, we aren't selling the renovation—we're selling the customer's experience of receiving it.

We dive deep into the essential elements of launching major construction projects, focusing on the crucial pre-construction planning that prevents costly surprises and unhappy clients.
• Determining jurisdiction (city vs. county) is the first critical step in understanding permit requirements
• Professional expertise needed often includes structural engineers, civil engineers, arborists, and MEP specialists
• Foundation work and excavation represent the largest variables in estimating with potential for significant cost swings
• Utility connections require careful planning for water, power, gas/propane, and septic systems
• Implementing a structured pre-construction due diligence process protects both contractors and clients
• Transparent client communication about potential variables and change orders builds trust
• Construction logistics planning prevents unexpected property damage and restoration costs
• Leveraging subcontractor expertise helps create accurate preliminary estimates
• Experience is crucial - new contractors should work under established GCs before taking on large projects independently
Communication is key and education is how you get customers to not be upset with you. When clients understand the process, they become partners rather than adversaries when challenges arise.

The perfect email structure can dramatically improve estimate conversions and payment times while reducing back-and-forth communications with clients. Clark Turner breaks down his proven four-paragraph estimate email formula and two-paragraph invoice email approach that builds trust, answers questions before they're asked, and moves clients toward decisions.
• Estimate emails should follow a four-paragraph structure: excitement, explanation, next steps, excitement
• First paragraph creates personal connection and shows genuine enthusiasm for their project
• Second paragraph explains estimate details, addresses potential questions, and clarifies assumptions
• Third paragraph lays out clear next steps and gently pushes for the next decision
• Final paragraph reinforces enthusiasm and personal connection
• Invoice emails should first update clients on project status before explaining invoice details
• Proactively addressing questions saves time by avoiding multiple follow-up emails
• These structured emails build trust by demonstrating professionalism and attention to detail
• AI can help polish language, but can't replace the strategic thinking in crafting these communications
• Two extra minutes of email writing can significantly improve conversion rates and client relationships

Burnout in construction happens when contractors get stuck at the safety needs level of Maslow's hierarchy, unable to access the relationships and accomplishments that provide true fulfillment.
• Maslow's hierarchy of needs begins with physiological needs (food, water, shelter) and safety needs (financial security)
• When contractors focus exclusively on safety needs, they neglect relationships and community
• Burnout occurs when you spend all your energy "fishing" without building systems to make fishing more efficient
• Working "on" your business (building processes) is as important as working "in" your business (daily operations)
• Many contractors blame clients for problems when they haven't developed proper processes to manage client relationships
• Taking inventory of what you truly need versus what society says you should want helps redefine success
• Sometimes burnout indicates you're in the wrong role or need to reassess your skills
• Building processes takes time but ultimately frees you from the daily grind
• Setting realistic goals with your family about what success looks like prevents chasing others' definitions

Clark Turner and James McConnell explore the critical differences between good and great project managers for contracting companies, offering insights that can transform your hiring process and business growth trajectory.
• Good PMs have technical knowledge, but great PMs can effectively teach and translate that knowledge for clients
• Great PMs possess emotional intelligence to identify when clients feel uncomfortable and proactively address concerns
• Finding the right balance between being people-oriented and task-focused is essential for PM excellence
• During interviews, look beyond confidence and immediate availability to identify curiosity, ownership mentality, and receptiveness to criticism
• The first PM hire is especially critical as they represent 50% of your workforce and set the tone for company culture
• Hold out for "unicorn" candidates rather than settling for merely adequate PMs
• Great PMs take complete ownership of everything within their control without deflecting blame
• Curiosity is a fundamental trait that drives continuous learning and improvement in exceptional PMs

Welcome back to the second part of our podcast series, "Blueprint Your Company's Future." In this episode, we will delve into the implementation phase of the changes necessary for the long-term success of your business.
Whether you choose to work with us or go on this journey alone, we have a game plan to get you started. We will begin by dissecting the three fundamental areas we discussed in the previous episode: financial organization, company processes, and time management.
Once you have a solid grasp of these basics, it's time to move on to part two. This is where things get interesting. When we sit down with contractors who have made progress in the initial three areas, we've noticed a common pattern. Initially, there is resistance and hesitation to embrace certain aspects. However, as they push through and begin to implement these changes, they often come back with gratitude.
We want to stress that our intention is not to prove ourselves right, but rather to help you understand the importance of these three key factors. In this episode, we will reveal all three upfront and then provide a comprehensive breakdown of each one.
Join us as we guide you through the implementation phase of transforming your company for long-term success. We are here to support you and help you navigate the challenges that may arise along the way. Get ready to unlock the full potential of your business!

In the contracting industry, partnerships are very common. Whether it's a 50-50 partnership between family member or a contractor that partners with an investor, all partnerships have pros and cons. The largest factor that contributes to the long term success of any partnership is how it is set up from the beginning. Through our years of coaching, we have seen examples of troubled ownership groups and want to provide guidance to anyone looking to add additional owners. In this episode of the Contractor Cuts Podcast the guys discuss the three main ways to set up a company and how to structure them to create the most stable ownership group.

Company finances are one of the top stressors in the contracting industry. The way most businesses manage their money, especially in the beginning, leaves tons of holes for money to leak out of. A few dollars here and a few dollars there may not seem like that big of a loss, but you need to realize that every dollar you lose due to inefficiencies comes straight out of your profit. You could have a full slate of clients and great revenue and still be paying yourself next to nothing just so you make payroll. There is a simple way you can set up your company invoicing process to minimize your efficiencies and grow your profit substantially. Tune in to this week's episode of the Contractor Cuts Podcast to hear why companies have leaky buckets and how you can set up your company to maximize profits.

In part 2 of our series on leadership, we are covering the two different types of employers and the impact these leadership styles have on the culture of your company. As a leader, you can either be a Taker or a Giver. A taker looks to take as much as they can from their employees in exchange for a paycheck. A giver views their employees as valuable assets and gives extra effort to develop them to their full potential. Either of these leadership styles creates a culture within your business that can drastically affect profit, employee turnover, customer service, and much more. We also cover the life cycle of en employee and how you can help prevent burnout as a leader. How much should you communicate with your client and how do you know if you're doing enough? We've all had jobs that have gone sideways because of miscommunications between contractor and client. A lot of times this happens because, in this industry, we tend to rely on phone calls and text messages as our primary source of communication with our client and just assume that they remember what is going on. THIS IS WRONG. Using Email is a much more effective way to communicate as it gives you the ability to document everything that was said. We recommend that you communicate at least 2 times per week and follow up any phone call with an emailed summary of that call to your client. This level of communication will set you apart from other GCs and allow you build your reputation. Tune in to this week's episode of the Contractor Cuts podcast to hear how we teach our Project Managers and Alliance Partners to keep their clients happy with proactive communication with that builds trust from first intake to final invoice .

When a recession hits, it is almost a certainty that the demand for residential remodels goes down. With less money in people's pockets, most homeowners change their priority to saving money. If that is your primary market then this is a wake-up call that your company is NOT recession-proof. Being able to create another source of work is crucial to surviving bad economic conditions. Whether that is commercial, trades, investor work, or tenant work it is crucial that you establish another funnel for jobs to replace those lost in a recession. Tune in to this week's episode of the Contractor Cuts Podcast to hear how the guys diversified their company during the 2008 recession and how you can do it for your own company.

This is the beginning of a 3 part series on how to make your contracting company recession proof. The past two years have been insanely profitable for most contractors. With jobs coming in all the time, all we had to worry about was finding good labor. However, with a recession looming, now is the time to start taking a deep dive into your company and figuring out if you could survive through a recession with the way you currently do business. The best way to do that is to take a look at your previous 30-60 jobs and see how those clients found you. If more than 50% are from client referrals then you are doing things right, but if more than 50% are from Google, Facebook, or another random source you may not have clients referring you to others because of a lack-luster experience with your company. In a recession, referrals are key and you won't be able to rely on random clients to find your business and pick you out of everyone else. Tune into this week's episode of The Contractor Cuts Podcast to hear the guys discuss their experience with dealing with recessions and how to test your own company to see if you are recession proof.

Jobs for friends and family are usually the easiest to land, but we have found they turn out to be the hardest to manage. When you are early on in growing your company it can be necessary to take these jobs just so you can keep money coming in. However, it can put such a strain on the existing relationship because of misguided expectations and the lack of knowledge they have on how contracting works. Friends and family also have a preset amount of trust in you before a job begins and that can lead to normal job issues not being brought up which leads to large issues down the road. IF you take one of these jobs there are several ways to avoid harming your relationship, but just know that you are taking a gamble. Tune into this week's episode of the Contractor Cuts Podcast to hear why we stopped doing jobs for friends and family and what steps you can take to make these jobs go smoothly.

Just like homeowners, subcontractors can be good or bad. However, good subcontractors can be turned bad based on how you are treating and interacting with them. With the number of available workers getting smaller every year, it is vital that you maintain good relationships with quality crews to sustain growth in your company. The two main categories that most issues fall into are money and respect. Some examples for money are unclear scopes of work and inconsistent payments for jobs. These lead to subs feeling like you're taking advantage of them and not paying them enough. For respect, you can't view your subcontractors as tools or yourself as their dictator. To make your subs feel respected you have to view them as your partners in a project and treat them that way. This doesn't mean you allow them to break the rules or take advantage of you. It is about creating mutual respect and accountability between yourselves. In this week's episode of the Contractor Cuts Podcast, the guys discuss the two main issues that drive good subs aways and how to change your relationships with your subcontractors to promote a quality partnership.

As an Owner or GM of a contracting company, the necessary things that you do that don't make you money usually fall into the role of the "Office Manager". Tasks like financial management, payment collecting, and communication management are vitally important to the sustainability of your business but can be overlooked when you are busy running jobs. When you are to a point where you need to hire an office manager there are key attributes you want to look for in your hire. The perfect combination in our experience has been the mixture of a golden retriever and a pit bull. Someone who can give great customer service, but also is able to be stern with crews and difficult clients. Tune in to this week's episode of the Contractor Cuts Podcast to learn the different tasks office managers should handle and the attributes you should look for when hiring one.

On this week's episode of the Contractor Cuts Podcast, the guys discuss why you should NOT use daily/hourly labor on you job sites. It is okay to pay this way if you are the lead on the job site keeping your subcontractors accountable, but once you scale your company to where you aren't running every job site it becomes difficult to keep your labor on schedule. A work order system allows you to pay for work based on what needs to be completed by a certain time. For example, I tell a crew I will pay them $1000 to complete an interior paint job by Friday. This system motivates the subcontractors to complete projects early so they can get paid quicker and frees them up faster so you can complete more jobs. Tune in to hear the guys discuss their experience with both payment systems and why they chose to only do for orders for their contracting company.

When you first start a construction company, whether it is painting, general contracting, roofing, or anything else, it is easy to make the entire company run around you. This will work in the short term, but the second you hire your first employee it will become more difficult to keep everything running smoothly. The key ingredient to growing to the next level is the ability to implement systematic processes that allow you to duplicate yourself and not create glorified assistants. Tune in to this week's podcast to hear the guys discuss how they implement these processes with new clients and the direct impact these processes can have on your business.

In our two-part series on estimates, the guys discuss the entire estimating process from the first client contact to the official written estimate you submit to the client. In Part 2 of our series on estimates, we cover how to use the desk estimate from part 1 to create an efficient site estimate and a great experience for your client. If you already have an outline of what the client is expecting for their job, it makes it much easier to focus on establishing a relationship with them and will save you time taking notes on-site. This process has led to an increased job landing % because it allows you to spend more time speaking with the client instead of taking notes.

In our 2 part series on estimates, the guys discuss the entire estimating process from first client contact to the official written estimate you submit to the client. They have developed their process over 16 years of running a general contracting company and discovered a way to write great estimates, impress clients, and easily duplicate it throughout their project managers. In part 1, we cover the first client contact and the desk estimate. A desk estimate is an estimate that is created while speaking to the client over the phone before going onsite. By having the client provide a list of what they want to have done and relevant pictures, you can create a ball-park estimate that creates trust with the client and sets up a great onsite estimate visit. It also allows you to weed out tire kickers and get a sense of how working with the client will potentially go. Tune in to today's episode to hear how to intake potential clients and write purposeful desk estimates.

As the owner of a contracting company, a comfortable retirement can seem difficult to achieve. There are three proven methods to retire: saving up enough cash to get you through retirement, selling your company, and building your business to run without you. The first method is what most contractors do, however, it is also the most risky. The second and third methods allow you to completely step out of the company with significantly more financial security for your future. Tune into this week's podcast to hear Clark and our special guest Ryan discuss their experiences with retiring from their contracting companies and how you can start to prepare now for your eventual retirement.

Have you ever had a hire that you thought was going to be perfect, but ended up harming your company instead? As a contractor, it is easy to look past flaws in a potential employee when you think about how much more money you can make. Every hire you make is a huge gamble and being prepared is necessary to reduce the risk. As a contractor, your main goal on jobs should be to increase your reputation and money. One of the best ways to protect both is by being highly detailed in everything you do. Whether that is estimates, client emails, or work orders. A detailed email to a client after your site estimate could be the reason they pick you over everyone else. Also, when something goes wrong on a job, the people involved will automatically look to the contractor as the one who messed up. Having everything detailed will allow you to protect yourself and put the responsibility on the party at fault. Tune into this week's episode to hear the guys discuss the importance of details and how they are crucial to the success of your company.

Between the pandemic and global conflicts, it is easy to understand why the prices of materials have dramatically changed over the past few years. Contractors are faced with the difficulty of estimating jobs for clients months in advance and then having to figure out how to tell the client the price has gone up 30% once work is ready to begin. Luckily, there is a strategy to limit the amount of frustration for the client and the cost out of your pocket. Tune in to this episode to hear the guys discuss the effect of material inflation on contractors and what you can do to protect your company and clients.

We have all had those clients that we would call angry, demanding, or unreasonable. However, there is a simple solution to diffusing these clients before jobs get difficult. The "Closed Loop Theory" is the idea that when a client has a question or expectation about their job a loop is created that doesn't close until they are satisfied. For example, the cable company tells you they will come out to your house between 9am and 12pm, but they still aren't there and it is 12:30pm. This same frustration happens to your clients on job sites if they aren't properly updated on the progress of their jobs. In this episode, the guys discuss the theory in full and how you can implement it into your company to keep your clients happy.

Setting expectations on a job, whether that's with crews or a client, is a true cheat code to making your clients happier and your job easier. The best way to do this is called a Client Engagement Agreement. It is a document you walk through with your clients before a project starts that sets the expectations of you, the client, and the crews. This removes doubt and questions from clients so they give you more leeway and trust. Listen to this podcast to learn why a CEA is important, how to create your own, and how to use it.
