When really, there are things we can do immediately that would signal to the team, the organization, that leadership is serious about this culture change. And in fact, They're starting right now. If you're thinking about taking on an initiative to drive culture or change in your organization, I would start with communication.

[00:04:01] Now, that doesn't mean you have to go along with every single change that's suggested as the leader, as the company owner, but give them a platform, create a space where they can share. Suggestions where they can share what they would love to change or what they think would make a positive impact as it relates to them and their role in their place in the organization.

[00:06:03] By recognizing the small things people do every day, it helps us realize that we all can make an impact. We all stand to make positive change if we really want to. [00:04:08] Stacy: I actually decided to go back and get my MBA, but the funny part is it sounds sort of accidental, but when I was in high school, they gave us this task to like write a letter to your future self. And then our teacher kept it and literally mailed it out like 10 years later. It was very cool. And I, I had on it, I will have been an engineer for three years and then I'm going to go back to get my MBA and this and that and I've happened and I had forgotten I even had the plan.

Eye Opening Insights: [00:05:32] Elizabeth: But if, and, you know, you and I both work with, teams and companies that are experiencing a lot of pressure, a lot of stress. In fact, I was just talking with somebody earlier today, a founder. And, I was saying, like, when was the last time that you just had, like, a day where you just you're sort of your best self? I mean, that's very rare in these fast paced environments.

[00:09:24] Elizabeth: It's not a weakness, it's actually a competitive advantage. If you look at this and you invest in this, so I see a lot more people, being much more comfortable and feeling like, oh, this is really something I need. In fact, you and I both have coaches. Right. Like it's for that same reason we're running businesses and, we need that support. We want that edge that we can get by making that investment too. So, I think it's really cool. The way that it's come around, as it has.

[00:15:01] Brittany: And, you know, sometimes self awareness is a key part of that. and then I also think that beyond a willingness to evolve, there's sometimes just true skill gaps where, there might not be able to transition the way that they work. Like, it might be so, so much built into their DNA and their foundation of, their personality that that could be really challenging. But I think. Again, like if you're most interested in the success of that company, then we need to be open and into just creating the awareness around. Hey, I might not be the right person to lead anymore. I've seen successful transitions from founder to maybe taking a more. consultative role or advisor role, like in a specific,part of the business, whether you're, if the background is engineering or whatever, like they would sit in that seat.

[00:06:50] Brittany: I'm also a working mom and so I love hearing about this. I love bringing this conversation out into the working world because there is so much value that, um, moms can bring to the workspace. I mean, I don't know about you, but when I became a mom, I got so efficient. I got so good at juggling like 10 balls at a time and really getting stuff done for people in just a super, you know, concise but high, high value add manner. And that's how I. That approach has also really benefited my business and, um, and my clients too. So I totally understand wanting to have that leg in the workforce, but also, you know, honoring the roles you guys have created for your family.

[00:14:18] Stephanie: And then I would say also, um, the elephant in the room is, is ai. And everyone is talking about ai. Um, and it's, um, it's interesting because I think I. We're already leveraging that in our everyday lives. Most people, you know, you send a text to a friend and about meeting for coffee and all of a sudden Siri pops up and says, oh, do you want me to add this to your calendar without a prompt from you? So that's, that's amazing. I love that efficiency. Mm-hmm. Um, you know, but. There's, there's something to be said about the, the human touch, um, the hospitality, um, you know, certain things that, um, that Surrey and Alexa and AI are just, are not gonna be able to do. And, um, you know, pro aing our assistants, we pride ourselves on, on that relationship. As you, as you spoke of before. Um, Having that true partnership and, um, it's not all about just the hard assisting, um, entering calendar and making appointments. It is, um, a lot of speaking on the phone with, um, with board members or, you know, colleagues and being able to represent that person.

You know, how would you feel about being spoken to that way? How would you feel about being directed the way that you're directed? Would you sign up again?

[00:07:06] “Every process can be improved. Right? And I'm not, I don't think I'm gonna back off that statement, but the question is, which ones, right? If there's so much work to do, that's the one of the crux, I'd say that the main crux of my approach in this improve less philosophy of saying, we don't need to improve everything. We need to improve the key things that actually get us to the goal. So where do we start? We always just start with why are we changing our approach to the business? What is it? That we need to accomplish, that we can't accomplish today, that's gonna help us choose which processes to one, even look at and then which ones actually need improvement.”

[00:18:18] “So to check and adjust to continuously refine that approach. Um, at the conclusion of a workshop, you know, direct feedback from the client as well as what I recognized went well, didn't went well, didn't go as well. Mm-hmm. Um, and then right now really working on continuing to refine my systems and processes. Yes. So even a process improvement consultant has systems and processes that we're trying to improve. Some of those are, are backend processes that no one will ever see, like scheduling calls and performing invoicing. But that, that's time that's consumed and it's non-value added time for the client. So if I can free up that time by improving the process, fantastic.”

[00:20:06] “In order to get different results, we have to change something in the process. Whether that is the person and their capabilities or the technology or the tools or just the sequence of events, you have to change something. So we shouldn't. Underestimate, you know, another learning from that. Underestimate the change management of like, are the people actually ready to adopt this change? Cuz you're, you're asking someone to do something differently. Mm-hmm. The paradigm effect that we have in our own brain is like, it, it's a challenge for me to think about doing something differently, whether we're talking about a strategic level, engaging with leaders. Whereas I'm asking you to do something differently or at a or a tactical level, I'm asking you to execute this process differently. There's always a change and so there's always a change management component and we can't move the results faster than the people can adopt it.”

[00:05:06] “I have done a lot in my lifetime and I’d rather than be the person who subscribes to what Malcolm Gladwell talks in outliers, which is 10,000 hours in a very narrow funnel and becoming an expert in that. I've, I've taken a horizontal look to all of this, and I know a little bit about a whole lot of things. And I have found that to be quite useful in the business of business consulting because it allows 'em to draw problem solving skills from lots of different areas. In fact, maybe I draw a problem. Solving skill from construction that actually has to do with product development in the healthcare company, for example. And, uh, it is actually has served me well. Um, even though it has been fueled by being an overachiever, it actually has come in handy yet many times.”

[00:10:51] “Talk about the beauty of outsourcing, which is you can choose who you want to work with, when you wanna work with them, how much you're going to pay them, and how long they're gonna work with them. So most of the time it's for one project and you need a specialist in there. And let, let's say you decided you are, uh, launching a new product and you're going to create a sizzle video that's one minute long. That's going to tell people about your product, and you are going to have someone put together all the visuals, but you still need an editor for that so you can find an editor to do just that project. He's not your employee. You're not paying taxes on him. You're not having to provide insurance for him. And all the many things that go with having employees. He's there for one week to do your editing. You pay him, you're done. If you love this guy, then you're gonna put him in a folder that says, uh, freelancers that I love to use. And you don't have an overhead for that. You have a single cost for a part of the project.”

[00:17:53] “And you can do a lot of things. I mean, personality testing used to be a big thing. I made a big joke about that and I wrote an article for Human Resources magazine one time about just taking them to lunch and having them drive and see what lane they drive in on the freeway, you know, and then see what they order. And for $5 and you took them to lunch instead of $1,500 for personality tests, you know, whether to hire them or not. And there there's some truth to that though. So that in-person meeting or a Zoom meeting will, will tell you more than looking at a piece of paper that maybe they paid someone to write.”

[00:03:50] “I had been an employee since I got outta high school, in framing and, in the construction industry. And I'd been, I'd worked myself up, you know, to a foreman position and, uh, a big production company where we did condos and, and, uh, tracked home projects and things like that. So the next step was, well, is either stay there, do that, or move on to do something else. But I, I truly enjoyed the custom home, part of it and I didn't really, hadn't really crossed paths with any custom home builders that much as far as, you know, framing contractors. So, uh, I just thought that my skills at that time qualified me to, to work in that industry. And so, uh, I just, I just took the chance and thought I can, you know, I can do this and, uh, Put in the time and the effort and all of a sudden that's what I was doing.”

[00:10:09] “But, I learned early on that the success comes from, uh, pursuing, uh, perfection and, um, doing the right thing. Uh mm-hmm. Being, I, I didn't try to be anything other than what I was naturally, but, or what I felt wasn't, pardon me. Perfect. No, no, no, no, no. I don't, I don't mean that. I meant like in business, um, uh, I didn't. I was straight up with all my customers. Really black and white with all the information. Mm-hmm. Uh, because I didn't want, I wanted them to have a good experience, you know? Mm-hmm. Uh, even, even early on when I was a framing contractor and I was dealing with general contractors and with architects and things like that, I, um, I wanted them to feel that, uh, a comfort level, that I was the right choice.”

[00:17:02] “Well, let's see here. The first thing you have to do is, uh, you know, the fam, the family's very important. But I think when you're in that situation, I think. I think you kind of have to say business first because without that, the family part would struggle. I think so. My, my advice would be to get up early and, and attack your business and, uh, get your days under control as early as possible so when the afternoon does come around, then you can easily step away and into, you know, parent mode and, and dad and, uh, you know, be part of that with, um, With everything that you have, you know, uh, so that you can enjoy it, and not, you know, not be a spectator from the distance, uh, you know, but, but get inside of it and be part of it.”

[00:08:28] Uwe: “And I started to believe that the remaining members of my family had just given up on me, and I distanced myself from them, even my mother, because I felt I couldn't risk opening up to them. So I became isolated, separated from friends, lost my job, was overwhelmed, physically and emotionally exhausted and, and felt there was no reason for being in this world. I wasn't sad or angry. Well, the truth is, I didn't feel anything at all, and that's when I found myself on the edge of a bridge, one cold winter night, and I could see my breath as I slowly leaned forward. Well, I let go, but at that moment, something happened. For the very first time since my father had died, I felt something inside me and it drew me back from jumping. It literally saved my life. And that night I learned an important lesson. I learned that transformation requires more than letting go of the status quo without the other half of the equation. Letting go just leaves you in free fall. So if all I had done on that bridge was, uh, let go, then I would not be here talking to you today.”

[00:11:38] Brittany: “I think it's so important to recognize that we. All have stories in our life that we experienced as traumatic. So yours might be different than Uwe's yet. I don't want you to minimize your own experiences that have happened to you. Um, You know, whether it's trauma with a capital T or a lowercase t, um, they're your experiences and they have shaped you. And I think this is a really, really important insight that the more self-awareness you can bring, like the more you sit with who you are, where you've been, what has shaped you. And reflect on that. The more you can incorporate it and the more you can benefit from it, and people think, oh my gosh, you can benefit from the negative things that have happened in my life.”

[00:18:20] Uwe: “So lastly, do you and your partner share a unified vision for your relationship? If you are not aligned in terms of your priorities and aspirations, it can lead to a lack of harmony, passion, intimacy, and fun. Life can start to feel like a monotonous routine devoid of the adventure and spontaneity, that once infused your relationship and through this lens of mental health awareness, it's clear that maintaining work-life harmony is not just about managing time effectively. It's about nurturing relationships, fostering communication, and ensuring. That we and our loved ones feel seen, heard, and valued. So this is part of like, you know, where letting go and letting in is crucial to your development of all these factors I just mentioned, these situations that we can all, uh, resonate with because we have experienced them over and over, right?

[17:45] “When there's an obstacle in your identity, the responsibility is to give yourself three options. Because if you ask, if it's, if you're committed to one, then you're just. Then you're just in your righteous indignation of like, I'm stuck, or I'm right. Either way, you're kind of screwed. The second one is, if it's it, it's this or that, and now you're in a duality. Now you're in a tug of war. Now you're in a this or that. You're not. That's not helpful. You're right or wrong. But the minute you give yourself a third perspective, then minute don't you force yourself to cross the threshold into three. Now you're back into possibility cuz it's like, well it could be, well maybe it's this or it might be that.”

[21:32] “I call this changing places with yourself in the canoe, because it's, if you've ever tried to do that when you're canoeing, Quite challenging, but also really satisfying when you do it. But it takes a certain kind of grace and a certain kind of willingness to like go slowly, find some balance, ask for support if you need it.”

[22:47] “Even if you are in the helping profession. Yeah. Like I, and let me tell you about the whole slew of people that I hire to help me with this too. Yeah. I think that's like so important to own. Takes a village. It takes a village and it's, there's this component of like, It's very hard to do yourself, even if you're an expert at it, that there is like this, this accountability, this like reflective component of having somebody else in the room to mirror that is really the work, which is incredible.”

[00:07:54] And when there's a repetitive task, and I, I think what it is, is you keep on handing off like little things and pretty soon they get bigger and bigger and you're building trust with your team members and, and getting to the point even where I don't even, I don't run payroll at my company anymore. You know, all these things that, Big, big things that at a certain point when you start your business, you're like, there's no way anyone else can do that. At one point I felt like I was the only one who could do an estimate at my company for a homeowner. I haven't done an estimate like four years. So it's just these little things of building trust and getting to the point where you let someone like do something cuz maybe you're out of town that week or whatever, and they did it way better.

[00:14:38] All that's great, but it's like, man, this is, you're not really having fun. And so we really looked, we had expanded to five owner owned locations across the country and it was becoming very difficult. We had 52 employees and I'm not the type of person to micromanage. And like, even when I on naturally like enforce to, I, I absolutely hate it. I don't do a good job. And, and so gotta the point where we just kind of started pulling back and just really evaluating like, if this isn't making money and it's not bringing, you know, joy or happiness into like the company and into my life, we just have to get rid of it. Like, it's not, it's not worth it.

[00:25:00] And then one thing I, I tell people to ask, if you're interviewing for a coach, ask them if they have their own coach, because as a coach, I ha I pay my own person to get me to do the exact same things you just spoke about. It's not about, You know, do I know that these are the things I should be doing? Yes, but there's, it's like going to the gym and doing your own thing, or having a trainer standing there. There's this level of performance and accountability, even as a driven person, that it changes the way that you show up. It changes the outcomes that you can achieve, right? It helps you see your blind spots.

[00:02:29] “In the organization, then we wanna find the place where this is already going super well. Chances are that if I asked you, Hey, who is your favorite employer? Who's your favorite client or whatever, you would actually have somebody in mind.”

[00:03:53] “Is this person an awesome communicator? Like you never are left guessing where they're at on something or if they need something because they're so proactive in communicating that to you. This is huge of your leader. These things make your job so much easier. So if we know that we wanna create a culture or drive the value of honest and clear and proactive communication, guess where I'm going?”

[00:04:41] “Once we figure out those attributes, we wanna amplify them. We wanna talk about exactly what it is we're looking for, and get it spread across the organization to as many people as possible. So we will be able. Say specifically what we want people to do. If we figured out that the key difference is this proactive communication, then we wanna tell our team, we wanna tell all the members of the organization, at which rate, we'd love to hear communication, and we want that individual to spearhead that communication.”

[00:11:19] You know, about, um, workplace environments a about it being about the people. I love his analogy about snowmobile in the desert.

[00:11:37] You know, that it's, it's people are put into these work environments where we're just not naturally meant for that. Mm-hmm. Um, and so it really got me thinking about in combination with my primary guru is Elliot Jacques, um, who wrote the book Requisite Organization that was really. First drill, deep dive into, um, management and operations

[00:11:59] And he had a quote that when I was kind of getting into this that really clicked for me about, you know, if you wanna change the behavior of the people in the organization, you need to change the organization. Um, both in, in that structure and then the manual managerial leadership practices there that it's up to you as a business owner to take that responsibility and that made it something that it's, it's a little bit scary that that responsibility of those people's, you know, they're there 8 to 10 hours a day that's on you for them to have a fulfilling Satisfying, you know, experience there. But I like the idea that I have something I can do about that in that, and that's where we started the idea of clarity, you know, that, that, that first step in it, and even the Gallup Q 12 poll talks about, number one is clear expectations start there, and there, there really wasn't, you know, some of the, the, the EEO S are starting to get there now.

[00:20:23] “I've been in conversation with people that are so married to a business model that is not working. nd it's like, well, how is this serving you to be so married to this model? It's like not working anymore. And I think that we get stuck in our ways. Like we get so stuck in a pattern of like, well, this worked at one point, this serve at one point, so I gotta do it forever and now I gotta double down on it even though it's not telling you to do that. You know, just even creating the space for it to be okay to shift. Okay to change your mind. Okay to think differently about something, or think differently about how you solve that problem can really be such a beneficial service for people, and I've even tried to incorporate this quarterly into my own business.”

[00:22:35] “I saw so many businesses through the pandemic that sort of looked and said, I have to rethink, uh, the direction that I'm going. That, uh, mm-hmm. , you know, one particular example, it's, it's also difficult to say because what we do is confidential, so it's difficult to, divulge any particular, but I have seen, you know, a couple different, uh, local manufacturing companies, second stage business, Who have had to recognize, uh, owners and founders who, who had to recognize that it was their time to sort of move out of the business to, to retire, to transition. That takes a personal humility and to be able to say, you know, this is where this business is going. I've seen some businesses where, uh, where folks have held on when they shouldn't have and, and it does damage to the business. And then I've seen some businesses where they have recognized that, and that has, has led to a much smoother transition.”

[00:24:33] “My friend Mindy says there's an unmistakable power in having that time to reflect and then making the determination to shift the business focus. So she's also experienced this firsthand herself over the past 18 months. So it's, it's so true like that, that power of reflection, but really what you're also providing is the power of some objectivity.”

Are you a baseball fan? I was forced to watch baseball as a kid with a brother and dad who loved watching the home run kings hit it out of the park.

In 1998, two big names in baseball (McGwire and Sosa) were in a race to hit the most home runs that year. Yet, neither of their teams won the World Series that year.

Because home runs don’t win games.

In baseball and business, the data shows us that it’s better to consistently show up and hit singles and doubles than to hit a home run once in a while.

Focusing on constantly stepping up to the plate and getting a single or double at every chance will create more progress for your business than waiting for that home run to happen.

[7:49] “Very quickly I was at corporate and I was like, oh, no, no, no. This is like where creativity comes to die. If you, like make a suggestion in a meeting, people will look at you like, are you saying we're doing it wrong? And I was like, oh, okay. And I just left and I didn't have a thing lined up. I just left cuz I got burnt out and really, the answer to everything is being in the depths of misery at corporate is the reason I do everything that I do right now. I'm, I just work to be the opposite in every possible way. That's why joy is a major factor of my business.

[11:55] “So perfect clients, exactly what they need is exactly what you do, and you're kind of like, you're together. So the other thing is they're gonna have to be, your clients. If you're gonna work this way really on transformation, you're gonna have to have clients who really want that.”

[17:15] “So I have a term which is the joy and genius zone. And the reason I call it that is cuz when we say genius zone, like we all know what we mean, right? Like, yay, sure, like it's the thing that you're great at. But there are things that we're great, that we're great at or really good at that give us energy or deplete our energy. And to me that's the difference between a genius zone and then a joy in genius zone.”

I was so excited when my guest, Lorne Adrain, agreed to be on Eye Openers. He’s a bit of a legend in Rhode Island for all of his philanthropic work and visionary leadership.

With a resume that could fill 3 lifetimes, a few standouts include: the coveted MBA from Harvard Business School, started his own tech company, and rode his bike across the US solo!

I just returned from my week-long retreat in Juneau, Alaska. This trip had been on my bucket list for some time, and I was really looking forward to it. But not in an excited and anticipatory way, more of an “I desperately need space” kind of way.

You see, I used to travel and take time away from work regularly. Take time to seek adventure, do things I love, go places that inspire me. But I hadn’t taken a trip like that in over a year.

If you’ve been following my story, you know I moved across the country in July 2021 from Providence, RI to Santa Barbara, CA. This move really did me in. I had naively underestimated the toll this move would take on my energy, my marriage, and my spirit.

When I shared how I was feeling with a friend about the recent move, she said, “give yourself a year.” I scoffed at the idea, thinking, “yeah sure. How about 3 months, and I’ll be back to my old self.”

Well the verdict is in. She was 100% right. It took a year to feel like I’ve got a handle on my life again, and I can recognize my old self.

When was the last time you were deliberately uncomfortable?

Recently, I took on a food challenge that made me immensely uncomfortable. In the throws of my discomfort, I was paying attention to my thoughts and stories my mind was telling me; like “you deserve that cupcake” or “you don’t need to feel this uncomfortable”.

While I appreciated my mind trying to comfort me, I realized these stories were holding me back from a stronger version of myself. A version that has discipline and can delay gratification to reach my goals.
