Robert ran a twenty-four-person commercial print and promotional products company outside Nashville. Two producers held up his revenue report. Ashley — his top producer for five years, the one he was quietly grooming to run sales someday. Kevin — steady, second-highest, less presence, smaller book. Robert offered them both the same investment in their next level. Kevin asked for a coach, read the books, showed up with notes. Ashley thanked him and, twelve weeks later, said, "I appreciate it. Honestly, though, I think I am doing what works for me. I don't want to overthink it." Ashley's numbers had been flat for two years. Kevin's had quietly climbed from twenty-two percent of the firm to thirty-one. In this episode — the finale of our eight-week walk through the soil layer of your business ecosystem — we name the trait almost every owner is watching without a word for it. Talent sets your starting position. Coachability sets your slope. We walk through the four marks of a truly coachable person, what forty years of assessment work has taught me about who compounds and who plateaus, and the single audit that will change how you invest your time for the next quarter.

Alison ran a thirty-five-person managed IT services firm outside Denver. Twelve years in, credentialed techs, an enviable client roster — and three of her best people gone in eighteen months. She blamed the market, the compensation arms race, the national competitor that had moved into town. Every one of those things was true. Every one of those things was also, she would eventually discover, the story she was telling herself instead of the one her ecosystem was actually telling her. Then her longest-tenured team lead sat across from HR and delivered one sentence Alison could not stop thinking about for three weeks. In this episode we take resignations out of the "market forces" bin and put them back where they belong — as reports from inside your ecosystem. We walk through what MIT, McKinsey, and Gallup have actually found about why people leave (hint: it is almost never the money), the four signals your best people send for months before they hand in notice, and the single fifteen-minute conversation that will save you more than any retention bonus you have ever paid.

Michael ran a twenty-two-person structural engineering firm in Kansas City, and his weekly project reviews had become the quietest meetings in the building. Then, on a Thursday afternoon, he overheard two of his best young engineers at the coffee machine. "We should have flagged the load path issue on the Weston project. I saw it in the meeting. I just didn't want to be the one to say it." In this episode we take psychological safety out of the corporate poster and put it back where it belongs — in the small moments where your team is silently deciding whether to speak up. We walk through the four voices your people are quietly measuring you against (question, concern, idea, and mistake), what Google's Project Aristotle and Amy Edmondson's hospital research actually found, and the single sixty-second signal an owner can send that will do more for the room than any training program.

Erin ran a fourteen-person veterinary practice on the south side of Nashville. She had built it on one promise: when your animal needs us, we are here. Twenty-six hundred clients and glowing reviews later, the same promise was destroying her. Texts at nine on Saturday night. Emails during her daughter's soccer games. Two vet techs already gone to burnout. And her husband, on a Sunday afternoon, gently saying in the kitchen, "Honey, I miss you." In this episode we do the reframe most owners have never heard — boundaries are not walls, they are the shape of a healthy relationship — and we walk through the three every business runs on (time, scope, behavior), why the absence of a boundary is itself a signal, and the one short sentence Erin sent to her team and her top clients that changed everything without losing a single relationship.

Daniel ran a twenty-six-person landscape design and installation company outside Charlotte. His calendar was a wall of meetings — standups, syncs, all-hands, one-on-ones. He had hired the operations consultant. He had implemented the cadence. And his foreman still walked up to him on a Thursday and said, "Daniel, we are in more meetings than ever and I am not sure I know what we are doing this week." In this episode we separate communication from alignment — because you can have an enormous amount of the first and almost none of the second. We walk through the four rhythms every healthy team runs on (daily, weekly, monthly, quarterly), what happens when they collapse into each other, and the single ten-word test that will free more bandwidth than any productivity tool you have ever bought.

Mira ran a forty-eight-person insurance brokerage where nothing was wrong on paper — revenue on plan, quarterly numbers holding, people polite. But her senior producer had stopped pushing back in meetings, and decisions that used to take twenty minutes were now taking three rounds of email. She finally said the sentence that brought her to me: "I think we are still a good company. But I don't think we are a trusting one anymore. And I don't know when that changed." In this episode we take trust apart — not as a soft skill, but as the actual soil your business grows in. We look at the four ingredients (reliability, honesty, competence, care), why trust leaks quietly rather than collapsing, and the one audit that will show you exactly where to make your next deposit.

Tom hired the best resume he'd ever seen — and watched his company start to unravel in 110 days. In this episode we unpack why credentials alone backfire, why owner desperation is the most expensive filter in hiring, and the three hidden variables every hire carries in: fit, growth potential, and emotional intelligence. Plus four practical tools — the Real Job Description, the Three Questions Behind the Resume, the Two-Reference Test, and the 90-Day Trust Audit — to protect the ecosystem you've spent years building. Culture Isn't a Poster on the Wall — It's What Happens When You're Not Looking

Karen wrote her agency's values herself — Courage, Generosity, Candor, Care — alone on a Saturday morning with a legal pad. She believed every word. So why did her newest hire quit after 91 days with a message that said, "Everyone is afraid of you. They smile in your meetings and then go to the parking lot to actually talk"?

In this episode, Steve Goodner unpacks the difference between your "wall culture" — the values you painted on the conference room — and your "hallway culture," the one your people actually live in when you're not in the room. You'll learn why culture is a climate (not a statement), why the owner is always the thermostat whether they mean to be or not, and what MIT's research on a million employee reviews reveals about why people really leave. Plus four practices to start closing the gap this week — beginning with the single question that will tell you more than any engagement survey ever could.

In this episode you'll learn: Why self-regulation is not* the same as suppression — and how suppressed emotion runs your business in the dark * The thermostat metaphor: how leaders set a temperature their teams adjust to without ever being told * What Walter Mischel's 40-year marshmallow research reveals about self-regulation as a long-horizon predictor of success * The neuroscience of why your prefrontal cortex literally cannot think well when your amygdala is firing * The four arenas where self-regulation shows up (or doesn't) — reactivity, uncertainty, pressure, and setbacks * Why the AI era's two reactive traps — chasing every new tool or rejecting all of them — are both panic dressed up as strategy * Four practical exercises to install this week, starting with the neuroscience-backed "name it to tame it"

If you've ever sent the email at 10:47 p.m., gone flat in a meeting that needed your warmth, or noticed your team working harder to manage your reaction than to solve the actual problem — this episode is for you. Here's a podcast episode description in Steve's warm, story-led voice — built to win the "tap to play" moment on Spotify/Apple and pull listeners straight into the episode.

Episode 4 — Self-Awareness: The Root Beneath Every Great Decision

Marcus had the same conversation with three different business coaches in two years. Same complaint: "My team won't step up. I'm doing everything myself." Same frameworks. Same exhaustion six months later.

Until I asked him a different question — and in thirty seconds, two years of stuckness suddenly made sense.

In this episode of The Thriving Business Ecosystem, we sit with the most over-claimed and under-developed capacity in the entrepreneurial world: self-awareness. It's the cornerstone the rest of your inner operating system is built on — and according to Dr. Tasha Eurich's research, while 95% of us believe we have it, only 10–15% of us actually do. That gap is quietly costing entrepreneurs their teams, their growth, and their nights of sleep.

In this episode you'll learn:

  • Why self-awareness is the cornerstone of every other dimension of emotional intelligence
  • The 95/15 Problem — and the self-assessment gap most entrepreneurs are running blind
  • The four places self-awareness shows up (and disappears) inside a business
  • Why journaling and introspection alone can actually decrease self-awareness over time
  • The Three Mirrors — Inner, Relational, and Assessment — and why you need all three to see yourself clearly
  • Four practical exercises you can run this week, starting with the "85 Percent Test"

If you've ever felt like the same problem keeps showing up in your business with different people in different rooms, this episode is for you. The pattern isn't out there. It's underneath you — and the moment you see it clearly, it loses its grip.

More success with less stress. That's the rhythm.

Two founders opened consulting practices in the same city, the same spring, with nearly identical credentials, capital, and target markets. Three years later, one was booked six weeks out and taking Fridays off — the other was working sixty-hour weeks and on the verge of quitting. What actually caused that divergence? It wasn't strategy. It wasn't intelligence. It was the invisible operating system running underneath their decisions.

In this deep dive, we unpack Steve Goodner's April 2026 EQFIT® article The Inner Operating System Every Business Runs On and explore the hidden psychological layer that quietly dictates whether a business thrives or dies. Drawing on four decades of coaching work and modern neuroscience, we look at the actual biology of founder decision-making — why your amygdala reacts milliseconds before your logical brain ever boots up, and why that single fact reshapes everything about how business challenges get processed.

We walk through a landmark 2021 meta-analysis of over 65,000 entrepreneurs showing that emotional intelligence explains 89.1% of the variance in entrepreneurial success (IQ accounts for only 10.9%), unpack the five interlocking dimensions of your inner operating system — self-awareness, self-regulation, motivation, empathy, and social skills — and trace how one weak dimension creates a cascade that quietly sinks the whole ship.

Then we get practical. Steve's four-question, thirty-minute weekly assignment helps you take your hidden patterns off autopilot and start seeing the dashboard that's been running your business all along.

If you've been blaming your marketing, your team, or your strategy when you quietly suspect something deeper is going on, this episode is for you.

Why is it that smart, experienced entrepreneurs keep solving the wrong problem? In Week 2 of the Thriving Business Ecosystem series, Steve Goodner shares the story of Jennifer — a studio owner who spent 18 months and three marketing consultants trying to fix a problem that had nothing to do with marketing. Through her journey, Steve introduces the Puzzle Box metaphor: the idea that as business owners, we're standing inside the box surrounded by all our pieces, but the picture showing how they fit together is printed on the outside where we can't see it. Steve unpacks why knowing yourself isn't the same as knowing your pathway, why the problem you've diagnosed is almost never the real problem, and what neuroscience reveals about why your decision-making literally downgrades under stress. You'll walk away with a three-part exercise to start loosening the lid on your own puzzle box. This is Week 2 of 40 in the Thriving Business Ecosystem series from EQFIT®. Learn more at eqfit.org.

Is your business thriving — or just surviving? In this kickoff episode of a 40-week series, Steve Goodner shares the story of Mark, an entrepreneur who did everything the experts told him to do and still felt stuck. Through Mark's journey, Steve introduces a powerful new way to look at your business — not as a machine with parts to fix, but as a living ecosystem with five interconnected layers: your inner operating system (the roots), your people and culture (the soil), sales and strategy (the growth engine), technology and AI (the climate), and sustainable results (the fruit). With 40+ years of coaching and consulting experience, Steve explains why most business owners spend all their time on the visible layers while ignoring the roots and soil that make everything else possible. You'll walk away with five honest questions to assess where your ecosystem stands today — and a new lens that will change the way you lead. Why do some coaches build thriving, sustainable practices while others — equally talented in the session — find themselves stuck? In this episode, Steve Goodner, founder of EQFIT® and author of four books on emotional intelligence and performance, introduces a framework that changes how coaches think about their practice: the Sale, the Session, and the Scale.

He also introduces the eight dimensions of coaching mastery from the upcoming Coaches Edge™ books and explains why instinct alone isn't enough anymore in an industry reshaped by AI, certification overload, and rising client expectations.

Whether you're a coach looking to grow your practice or someone considering working with a coach, this episode will give you a clear lens for understanding what great coaching actually looks like — and what to look for.

The People Audit: How Smart Leaders Prepare for the New Year

Most leaders head into the New Year focused on goals, strategies, and numbers. Smart leaders pause first—and take a hard, honest look at their people.

In this episode, Steve Goodner explores what he calls The People Audit—a practical, human-centered way to reflect on the year that was and prepare for the year ahead. This isn’t about performance reviews or org charts. It’s about understanding where value was truly created, where friction slowed things down, and where leadership choices either helped or hurt momentum.

You’ll learn how to ask the right questions about:

  1. Who brought real value—and how they did it
  2. Where gaps in competency, capacity, character, or chemistry showed up
  3. What’s really causing performance bottlenecks
  4. Where toxicity or unresolved conflict may be quietly draining energy
  5. How leadership behavior sets the emotional tone for results

Steve also shares real-world examples of organizations that turned people-related challenges into breakthroughs—by addressing issues early and intentionally.

If you want to enter the New Year with clarity, alignment, and momentum—this episode will help you start where it matters most: with your people.

EI + AI = ROI: How Emotional Intelligence + Artificial Intelligence Drive Business Success in 2026Most small business owners think of AI as a tool—and EI as a soft skill.

The truth? When you combine Emotional Intelligence (EI) with Artificial Intelligence (AI), you unlock one of the most powerful performance multipliers available in 2026.

In this episode of Small Business Growth Lab, Steve Goodner breaks down how the smartest businesses are blending high-tech and high-touch to increase revenue, sharpen decision-making, build stronger relationships, and eliminate wasted time.

In this video, you'll discover: Why EI is the key to using AI wisely instead of blindly * How emotionally intelligent owners make better technology decisions * The neuroscience behind how emotions shape thinking, problem-solving, and risk-taking * The AI tools that improve productivity only when paired* with strong people skills * How EI reduces the fear, overwhelm, and resistance many owners feel toward AI * Real examples of how EI + AI dramatically increase ROI in small businesses

The research is clear: Harvard Business Review: EQ drives 70–90% of leadership success * McKinsey: AI can free up 20–30% of a small business owner’s time * Gallup: High-EI teams show up to 21% higher profitability* * When you combine smart automation (AI) with smart leadership (EI), the numbers become even more powerful.

Why this matters for 2026:AI will not replace small business owners.

But owners who use AI with emotional intelligence will outperform those who don’t.

This episode gives you the clarity and confidence to use both—together—to drive results.

From tactics to trust is a compelling new way to approach sales. Tactics are easy to learn and deploy, but not always effective. Why? Because they leave out the 70%+ of the buying decision...emotional drivers. Trust comes from connection and empowers influence. Sadly, most people either don't know how to do this or ignore it because they do not understand the value of a data driven culture when it comes to people.

Don't be fooled by claims some assessment companies make that their assessment, "is all you need!" Run from that kind of thinking. It is myopic and can be more harmful than helpful.

True data driven cultures use multi-dimensional assessments that provide real value, clarity, insight, and ROI.

I know what is driving the great resignation...and I will share that secret with you! Why have over 15 million people resigned their jobs since April of last year? Because the value exchange equation has changed. What do I mean by that? People use to give a portion of their time for an amount of money and some benefits. That is still true in a way...but something else is going on. Fast forward to today. People want more. Satisfaction, freedom, flexibility, affinity, empathy, and other similar feelings. Notice I used the word feelings. The Great Resignation is being driven by uncertainty and longing. Longing for something better, something more...even though many people could not define what that is. This could be a crisis...or...it could be an opportunity. Which will it be for you?

Patterns. We all have them...but do we recognize them and their likely outcomes. Are the outcomes of your patterns roadblocks or rewards?  Can you recognize patterns in others? If you could, how might that help you in relating with them? If you stop to think about the patterns you have developed in your life...which most of us do not do often enough...you may find some that are roadblocks...and some that reward you and your efforts. What is the difference? Being intentional about which you choose to continue and which you choose to change. In essence...leading yourself better for better outcomes. This episode will focus on how our brains utilize patterns we have already developed and how we can effectively change patterns that detract from our success and satisfaction in life and in work.

Ever heard the phrase, "The only thing constant in life is change?" Well...I believe that something that is certain in life is uncertainty. That is our topic in this episode...Uncertainty, and the impact it has on us. The pace of change is rapidly increasing. The amount of input and information we get every day is about the same amount of input that our grandparents got in 365 days! How can we possibly make sense of everything coming at us? First, by understanding a few truths: We cannot control everything - but we can control what we take in (the input load per day) and the choices we make. Uncertainty is something everyone deals with...but some people deal with it better than others...why? (we will explore this) Uncertainty generates a variety of emotions. These emotional drivers can either help us or hinder us. Fear, anxiety, and worry about something that is uncertain usually starts with projecting ourselves into the future and seeing negative results. How can we change that?

A method for working through uncertainty, and the emotional drivers it generates, is a critical success factor in our lives, our work, and our relationships. We will look at specific ways to create a framework that will help in navigating the storm of uncertainty.

Ever wonder what it would be like if you made the rules? Guess what...you do!! Not in everything, but you make the rules that you live by.

Today we will explore a very profound truth...what you believe to be true about yourself and your place in the world impacts the rules you create to live your life. From those come your self-talk. The question is...is your self-talk helping you or holding you back?

I want to give full credit to Daphne Bernicker, who has done deep work in the area of motivation and emotional intelligence. This is truly ground breaking work that takes a giant step forward in our understanding of how motivation works in the human brain. Daphne, a good friend and colleague, has even created an assessment called the EQPlus® Motivation profile.

We will explore this and look at a method for applying this in our lives. We do not have to guess anymore at what is motivating someone. We can help ourselves and others create a framework to understand and then benefit from increasing our motivation.

Hot Cognition - "when emotions impact reasoning" APA Dictionary of Psychology.

If I told you there were 4 simple steps to sell more effectively...or lead others more successfully...would you listen?  That is what we will explore today.

People have emotions. Emotions impact our thinking, our decision making, and our behavior. Understanding how this happens allows us to better understand other people's decisions and behavior...even when they are out of the ordinary.

Hot Cognition is a moment when the whole brain lights up...when emotions and reasoning come together. They key to these powerful moments is to navigate them for the best outcomes. Not allow our emotions to rule us...but use the energy and power they add for more strategic outcomes.

Hot Cognition can also be a powerful process when influencing others. Whether you are a leader, a salesperson, or a business owner...understanding how the brain works (the neuroscience at work) and the way to ignite moments of Hot Cognition can accelerate your success and create powerful and long lasting connections where trust is built more rapidly and the outcome is significantly greater influence.

Can you be a good manager and not be a good leader? How does leadership differ from management? What is the right combination of the two?

These questions and more will be explored in this episode. Organizations can only be healthy if there is a good mix of both leadership and management. Many organizations have a fuzzy definition of what these two critical skill sets are and the impact they have.

Add to that the fact that people are driven by emotions. Both management and leadership efforts will have greater success when emotional intelligence is applied.

Great leaders tend to have higher EQ levels...research supports this. A large percentage of success factors for managers are directly related to EQ levels...the higher the EQ, the better the outcomes.

THE most important skill set to develop in 2022 (and beyond) is emotional intelligence!

I lost my oldest son on New Year's day. That holiday will never again mean what it use to mean to me. Now, it will be a reminder of endings...when before it had been a reminder of new beginnings.

Loss and Grief - our focus for this episode. We are in one of those moments in history when the entire world is sharing similar feelings of grief coming from loss. Whether it is the loss of a loved one, loss of a job, loss of a relationship, divorce, loss of freedom, or loss of security and safety...our entire world is experiencing loss of some type at the same time.

Loss and grief are complex. There is no one right way to grieve a loss. People need time to deal with loss and grief but how much time could be very different for different people.

In this episode we will explore how loss and grief impacts every facet of life. We will look at the strong emotions generated, the way those emotions wash over us in waves, and how these strong emotions can lead to diminished cognitive functioning, changes in behavior, and performance gaps...and how our quality of life, well being, and sense of belonging can be impacted.

There is hope. People dealing with loss and grief can choose to enter a healing journey. That journey will look different for different people...because we are unique in who we are and how we work through our loss and grief. Loss and grief are a part of life...but they do not have to define who we are.

The pathway you choose is up to you. We hope it is a healing journey.

IMPORTANT: This episode is not intended to provide mental health advice or other medical advice. If you or a loved one are struggling with loss and grief...seek help. Reach out to support groups in your church or community or seek help from mental health professionals.

It seems like there are few things we can control in life. The reality...we can control some of the most important factors that impact our lives. We control how we choose to respond and act, we control what we do with the energy and information that comes from our emotions, we control our decisions, and we control how we approach circumstances and people.

To be our best self and live our most satisfying life, it requires a specific skill set and approach...what I call the EQFIT® approach. A combination of skills and mindset that build our internal resources and prepare us for what comes next.

The EQFIT® approach is building a mindset that enhances: Mental agility Resilience Decision making Influence Leadership Well being Quality of life

Have you ever admired someone for their ability to navigate challenging situations, overcome difficult circumstances, persevere in the face of massive resistance, rapidly take advantage of opportunities?

The ability to achieve these starts on the inside...and all of us have the ability to build the mindset that will help us win in life and in work.

Join me as we explore the building blocks of an EQFIT® mindset...starting with self-awareness, self-management, and self-direction.

The benefits of building an EQFIT® mindset: A relaxed confidence Greater clarity Ability to navigate emotions in self and others Enhanced focus Optimal decision making More optimistic approach Greater intrinsic motivation More satisfaction Accelerated success

So...what is this EQFIT® thing? That is what we explore in this episode. First, we start with the brain science behind the EQFIT® tools and methods. Then we get into a specific application of EQFIT®... accelerating sales success.

What if a salesperson understood their emotional drivers? What if they understood the emotional drivers of the buyer...the patterns a specific buyer uses to make decisions...how to best engage with different types of buyers? What is possible for a salesperson who is adept at navigating their own emotions...as well as the emotions of their buyers? Put simply...better results, shortened sales cycles, greater margins, and increased lifetime value of the customer/client.

Sales success is determined by an equation: Connection + Trust = Influence. This is the EQFIT® approach for sales. If the human elements involved in the sales process are well managed and given the consideration and focus they deserve, then the sales effort is enhanced. If not...well, sales success is much more difficult to achieve.

Many will say that having the right sales techniques are all that is needed for sales success. While some success may be achieved by a well honed set of sales techniques...the reality is that techniques are simply a method to apply Influence. But what if you don't have much Influence to apply with the buyer? Even the best techniques will fall short of optimal results if Connection and Trust are absent.

Add to this the current state of the buyer-seller dynamic. After more than 18 months of pandemic, shutdowns, lack of travel capabilities, a move to a virtual environment where remote work is accepted and practiced...people are craving authentic human connection. Those salespeople who can achieve this will thrive in the new marketplace...those who cannot, will continue to apply old models and methods and experience diminishing success.

In this episode, we explore how to sell successfully in the new marketplace, how to understand and utilize brain science to accelerate sales success, and how salespeople can better prepare themselves with the most critical tools to achieve the success they desire.

EQFIT® for sales is the pathway to create a more agile, resilient, focused, and prepared salesperson and sales organization.
