You might recognize that name.
Basecamp was the "waste" or byproduct of Jason Fried's web agency.
They needed to better manage their client projects.
So they built software.
That software is now one of the most successful project management platforms for small business owners.
Guess what, they don't do services anymore.
One that can and will eventually replace and surpass your core services.
Selling your by-products is even more lucrative in tough economic times. We saw that first hand for our clients in 2020.
Finding new revenue streams from things you’ve already created helps pad your cash flow and keep the business churning.
Maybe it’s a workshop on how you do things or built something.
Maybe there are some templates or assets in there you can turn into something else that’s profitable.
It's how we made the transition from agency services to coaching and training and you can too.
For me, it's fairly new.
AKA I'm still figuring it out as I go.
We went from a team of 3 to a team of 11 in about 8 months.
This led to a record year and some lessons and tips I want to share with you so you can avoid some of the mistakes I've made along the way.
I honestly think growing a team is one of the most challenging and rewarding things we can do as entrepreneurs.
I know many give up way too soon or shy away from building a team at all if they had trouble the first time...
But, for me, my team is amazing and I wouldn't be where I am without them.
It's challenged me to grow as a leader...
And a leader is what you'll need to become to build the right team.

Pricing can be a little “mysterious”.
I get it.
Well, in this episode I want to break down the only 3 things you can sell, how those get packaged up by the most successful, and what you can be charging for them.
The number of digital and creative agency owners that I talk to that think SOPs (standard operating procedures) are the "key" to removing themselves from their business have it all wrong.
I know, cuz I've been there.
You learn of SOPs and start documenting everything you do.
The problem?
You do too much stuff as it is so you end with thousands of SOPs but you never USE them FREQUENTLY enough to benefit from having them in the first place.
It's death by 1000 SOPs.

Which I think is more likely the real story for the majority.

He’s had clients in all markets, industries, you name it.
If this sounds familiar, you’re probably like Seth…
In a spot where the only way of getting new clients was from referral or word of mouth and even then your existing clients didn’t know how to explain what he did.
There’s a good chance that many of the other problems you’re facing all stem back to the fact that you don’t really know who you serve.
Lack of automation? Likely an avatar problem.
NO systems? Likely an avatar problem.
Every project starts from scratch? Yup, same situation.
Sometimes the common “ways” of narrowing down your avatar don’t work for agencies.

Well, monthly recurring revenue is often claimed as “the holy grail” for agencies.
The problem?
Most agencies don’t do them correctly and worse...the people teaching and selling how to have a successful agency via introducing MRR….haven’t figured out how to deal with the client churn.

It’s great to start when you want to get a quick $10k or even $25k/month but when it comes time to grow... the wheels fall off.

As an agency owner, this is not a time to pull back.
I've spoken to a few folks that are so afraid that they are essentially putting their business on hold...
...mind you they are "holding" in a position they are already not satisfied with.
I don't mean to make light of the situation, cuz it's serious...but what's more serious is how you act during this time.
Pulling back and "hoping" clients don't cancel with you is guaranteed failure.
Pulling back and hoping you make it through is not a strategy, it's a prayer.
If you PRODUCE instead of panic you can not only survive this time but thrive.
Many agency retainers will be canceled because you've been positioned as LABOR.
You sell your time.
Our clients have positioned themselves as VALUE ADD by selling results and outcomes.

Some people hire coaches and think that by the action of hiring the coach their life will be different.
Then they don’t implement and complain about their lack of results.
Investing in a coaching and mentorship program involves two parties.
I get people all the time that say “well what sort of guarantee can you give me that i’ll get XYZ result”.
My response is “what sort of guarantee will you give me that you’ll do the work that matters?”
Tip - Anyone that says is likely going to be a horrible client to work with because they are looking for an out before they even get started. We usually don’t even work with people like that.
I want no part of it.

Someone asked me about this in our free group recently and I thought it was a great question.
So I put together this video walking you through what you can expect from myself and my team if we were to coach you.
I know we have about 30 days left in Q1 and all but when you learn valuable lessons you want to carry them with you so you don’t make the same mistakes twice.
In this episode, I wanted to share my top lessons (lucky number 13!) that are guiding how I execute the rest of this year.

“It’s better to know why you failed and pinpoint exactly why you didn’t succeed than being successful and not knowing why you won”
Here are 13 lessons of mine in hopes that you can eliminate and avoid some crucial mistakes.
If your agency has turned into you pumping out work on your client’s dime and fielding request after request - well...you got yourself the traditional agency.
And you only make revenue one way. Labor.
I want to introduce what we call the Hybrid Agency.
I wanted to do a walkthrough to show you how we go from your ONE revenue source agency to a multi-revenue stream agency.
While many of our clients long to replace and surpass their DFY revenue with something more scalable and time leveraged…
...they don’t do it out of the gates.
There is a process.
We have to start by “hiding” or “scaling back” how much time you work on your client’s business and dedicate a little bit of time to getting your second revenue stream off the ground.
If you feel like you’re constantly “on-call” with your clients like a doctor carrying around a beeper then it’s time to just restructure how you manage your time.
We can fix that in 15 mins and you’ll have enough time to add this new revenue stream.
Then in 90’ish days, you’re making money TWO ways not just one way.
And, as you’ll learn in this video, this new revenue stream will allow you to increase revenue without adding any more time to your weeks and with almost no extra fulfillment.
You’ve probably even created some for your business that only you as the owner know cuz you haven’t woven them into the fabric of your company.
I was the same for a while until I realized that my life would get easier if I operated my business based on our core values and made sure they were a part of HOW we went to work every day.
Whether it’s in our marketing, sales, fulfillment or internal operations...we can move faster as a team and create better results for ourselves and our clients if we use our Core Values as operating principles.

In short video, I’m going to break down why this is 100% NOT True and just an excuse you’re telling yourself to keep doing things the hard and unscalable way.
Real Talk - most agencies have positioned themselves as a commodity, competing against a global marketplace that will almost always be able to do it “cheaper”.
So stop competing on price.
I’ve found that there are 3 things that you can do to stand out from the competition and win more business while making your business more enjoyable and predictable.
I’ve put together a quick video walking you through each of these strategies.
I believe we can achieve all the goals we set for ourselves and our businesses if we just focus on the fundamentals.
So why don’t we?
Well, it’s hard.
We live in an “on-demand” world where we want everything RIGHT NOW and it’s led many to believe that there are these magical silver bullets that lead to success…
Or some magical tool will get us the results we want.
Thinking that the answer is some software tool or tactic is wayyyyy easier.
The reality is…
Growth is hard.
It requires a lot of work.
A lot of consistency in your efforts. (Most will give up too soon)
If you follow any successful business and analyze the owner they really just NEVER stop doing the fundamentals.
Over and over and over.
They show up to do the work.
And it’s not the work you’d imagine or think about in most cases.
It’s not shiny.
It’s not a tactic.
It's unsexy work...
The boring work...
It’s probably time you cut out some of the “fancy” things you’re doing for the fundamentals.
Here are some examples for you to apply to your business to get back to the basics.

I was recently in a Lyft (it’s like Uber if you’re not familiar with it) and while I normally would just browse on my phone or listen to a podcast, this driver did something different...
First, he had a clipboard of recommendations of things to do around the city. This list was curated by other passengers. So anyone coming into the city could see what the locals were recommending to do and see.
Second, he had a photo album of pictures to look at from around the city that I could look at instead of just doing what I always do — turn to the phone.
Obviously, not every driver does this. Which is why I’m not writing about them today.
But this driver cared about his clients. He wanted to create an experience.
It wasn’t just about the transaction like so many businesses focus on.
And that got me thinking…

You need to think about more than just your time and how much YOU are going to get paid.

I’ve been pouring everything into sitting down and truly figuring out what I want
For the business…
For my family…
For myself…
For my team…
And it's given me a clear vision of why I’m doing what I’m doing.
I think it’s important that every business owner needs to do this..
If you’re not identifying where you want to go and comparing that to where you are right now, you’re going to always feel like you’re floundering...and worse...you’ll just adopt the goals of some guru and be chasing something that someone else told you to chase.
It’s a slippery slope.

So I'm talking to my friend and he has a small boutique agency doing email marketing for e-comm companies.
They go in, they deploy some specific campaigns and messaging strategies that yield a lot of sales.
If you look at what they pay him vs. the money he makes them... it's an amazing ROI.
Since he’s delivered such value he's continued to test raising his prices.
It’s not like he wasn’t profitable at his original, lower price points, he was testing his market to see what prospects actually valued his services at.
I see this happen a lot with agency owners.
They want to make more from clients.
They want to raise the retainers and offer more value because they see the results that are being generated.
But, all agencies hit this one inevitable point in the client relationship...
...when your client starts asking themselves if they can do it better and cheaper in-house.
This is actually really natural and a part of your client's business growth thanks to your services but that means your relationship may come to an end.
Losing a client like this can hurt a lot of agency owners.
Cuz, they don’t have a full pipeline of opportunities waiting for them.
So, like most agency owners, my friend will eventually lose this client and almost always sooner than he would like.
But, what if there was a better way to retain his clients for another 6-12+ months that was actually a WIN/WIN for both him and his client?
In today’s episode I'm going to break down how the Modern Day Agency can position themselves to retain clients longer and increase the LTV (lifetime-value).

It’s actually a little sneak peek behind the scenes from a coaching call I had with one of our clients.
Many of our clients are making the transition from done-for-you services where they are the labor to done-with-you where they have more leverage without sacrificing the client results.
One of our clients has found it hard to sell done-with-you mainly because she found selling done-for-you to be “easier”.
So, when she’s on a sales call, instead of leading with her DWY offer, she’s stayed in her comfort zone of selling DFY…
If you want to listen in on some quick coaching I gave her to help her make this transition easier, this will be a must-listen.
If you plan on launching an online coaching or consulting program at some point to complement (or replace) your existing agency services, you’ll need to be able to sell DWY to your client.
If you can’t, you’ll always be getting hired as the cheaper alternative to your client hiring an employee. #nobeuno
Until you get this...you’ll always fall back to selling DFY.

Whenever I’m thinking about making a change or enhancement in a specific area of the business I like to interview my clients.
There is no better way to figure out if you’re doing a good job or a bad job until you really just talk to your clients.
Instead of “guessing” what they need and missing the mark OR copying what some other Guru is doing cuz it sounds cool…
I just ask my clients what would make things better for them.
It gives me clarity...
It saves me time…
And, it’s always good to get feedback from people who pay you and who are benefiting from your services.

For some reason, people choose to make their business complicated.
I’d much prefer to keep things simple.
And shockingly it’s the people that keep things simple that grow quickly.
Simple doesn’t mean easy.
In fact, keeping things simple is often really difficult.
There are always new shiny objects that present themselves that we’ll want to play with. (I love new toys too, don’t get me wrong)
Almost all of these “shiny objects” get introduced to us as if they are an “easy button” and if we just “use that bot” or buy the latest software that the problems will go away.
As a business owner, your ONLY job is to solve problems.
And until you’re doing $100k/month your largest bottlenecks (aka the only problems you should be solving) are within ONE of five core areas.
Once you solve the bottleneck in area 1.
The next one will present itself in one of the other 4 areas.
It’s sort of like that game “whack a mole”.
Solve one, the next one appears.
It’s actually refreshing when you realize you only have to look to these 5 core functions of your business to figure out what you need to focus on next.
5 core functions. That’s it.

When I started System.ly I hired someone to help me with fulfillment from day zero.
It was only a few hours a week.
But, those few hours allowed me to go out and get more business while NOT having all of the delivery rely on me.
What seemed obvious to me in the beginning, the very thing that I see most agency owners and freelancers struggling with.

Do you solve a SPECIFIC problem for your clients?
No?
That’s why you don’t have a proven process and machine to capture leads and move them to a sales conversation.
If you had that, you wouldn’t rely on referrals or word of mouth like you do right now.
And because of that, you likely don’t charge what you’re worth cuz you’re almost desperate for the next client.
You’ll just take what you can get….
Believe me…
I get.
I’ve been there.
But you don’t want to stay there.
And if you do, I can’t help you.

Let’s talk seasons of business.
And no I don’t mean the seasons like fall, spring, etc…
I’m talking about seasons like the tv shows you all watch.
You need to focus on certain activities within your business that apply to that season that you’re in.
If you're executing 2-3 seasons ahead of where you’re at, it can actually hinder your progress and a lot of us do this.
So what happens?
We get ahead of ourselves…
We have these goals and see the end game, but NOT the steps it takes in between...
So let’s think about your goals.

Picture a timeline.
Let’s go with a few stages.
Each of those stages is a season.
And during those stages — things progress.

“Where am I at?”
“Where do I want to go?”
“What do I need to be focused on right now?”

Are you familiar with Nascar?
You know, the cars that race around the track like 500 times?
If you’re like me you’ve at least seen it on TV.
The car races around and every few laps they need to pull into the “Pit”.
Tires changed.
Oil (I don’t know, do they do that?)
Give the driver water
And probably a bunch of other little things
...and then the car peels out and is back on the track.
There is a lot that has to happen for that driver to win each race.
Two key roles are the Engine Builder and the Pit Crew (the guys you see jumping over the wall to change the tires etc)/
What’s interesting is you don’t see the guy that built the engine jumping over the wall to change the tires.
He’s up in some booth or something monitoring the diagnostics of the car and then after the races optimizes it to be ready for the next race.
As an agency owner, you’re likely stuck because you’re your client “Pit Crew”.
Yeah... I said it.
I get it though, cuz when we started our agency, we started as the “Engine Builder”.
We were building sales funnels.
We were building a sales process.
We were building our onboarding automation.
These were the things that made the big bucks.
And so, we became obsessed with building these engines.
BUT, eventually, we started getting pulled into the day-to-day operations for our clients.
We no longer built engines...
But instead, we became the Pit Crew.
We woke up to fire drills.
Got pulled into day-to-day tasks like sending and scheduling email broadcasts.
Pit Crew stuff.
And that wasn’t something we wanted.
That wasn’t something we were passionate about...

I think a lot of us have been (or you currently are) in situations where every time you get a new client, it's like starting from scratch...
The processes that you need to execute on to solve their problem ... the solution looks different.
And maybe even the problem that is coming in looks different.
And thus every time you get a client, you're starting from scratch and you don't really build up momentum towards anything.
And in one of the more recent episodes, I talked about this book, The Road Less Stupid and in this book, he says:
The most expensive part of change whether it's an external change or an internal change is the inevitable loss of momentum
So, if you're an agency and if you're doing unique custom services every single time ... like every time you get a new client...
What they get is different than what the next client would get...
So typically you're never going to be able to achieve momentum in the first place
And that's why oftentimes you hit a wall when trying to grow
AND you don't have the ability to hit the revenue numbers that you'd like…
Because you just can't serve enough clients in any given window of time to effectively reach those numbers.

All right, let me set the stage here…
This new episode comes with a story.
One that is a big lesson for me...
We built a funnel. A common one that a lot of our clients build and you hear people talking about.
A Facebook ad, which is the traffic into our funnel, which is the Webinar into an appointment.
It was going really, really well.
Multiple months.
We just kept adding more traffic and more traffic and all of a sudden the ads stopped working.
So if we look at what really happened here, the ads that stopped working is really like the symptom.
I felt they had stopped working.
So when I say ads stopped working, we saw that through a decrease in leads coming into our pipeline… which resulted in fewer sales that month.
And as an entrepreneur (as most entrepreneurs do), we'd go to look at the problem and we try to fix the problem.
And for me at the time my mistake was, I didn't really look at the problem as a lead generation problem.
As an entrepreneur and product creator, I have really loved focusing on the product and how we serve our clients.
I quickly said, well, maybe the ad stopped working because of the product and I jumped into, “well, let me fix the product”.
The product must be broken, right?
Wrong.
It steered us down a path that wasted a lot of time.

There are two jobs of marketing.
Literally, only two.
The problem today is that it's gotten a lot more difficult to take prospects from cold to sold, right?
This why you've heard people get into that never-ending debate of “webinars are dead”.
And really what it ends up being is — no, webinars aren't dead.
Webinars are a great way to sell and convert people.
If your messaging is on point cuz you know your avatar so well (and the economics work out) ... you can still go from cold into a webinar which drives into an application and even a sale.
So we need to understand what the two jobs of marketing are and that you know your marketing specifically to...

Let’s talk about segmenting your prospects.
Now, you're probably capturing your leads online, on a number of different channels.
Maybe you have your own Facebook group...
Maybe people are subscribing to your podcasts or YouTube channel...
Maybe you have lead magnets like webinars or case study funnels...
Hopefully, you have something that captures those leads because we want to be moving those leads to a sales conversation.
We want to start thinking about segmenting because not everybody is going to be a good fit for you.

I have a new quick episode for you today and this is a lesson that I apply in my business ALL the time.
It’s a lesson that our clients even live by.
It’s this concept “cash flow follows your calendar” and I heard it from Ramit Sethi.
He had a quote in his book that stuck with me.
“If you want to show me your priorities then let me see your calendar and bank account".
Essentially, if you’re not dedicating time or money to the things that you say are important to you — I’d argue they aren’t truly that important.
I’d even challenge you that it’s not a priority at all.

Experimenting and expanding.
I think this is a concept a lot of us have trouble wrapping our heads around.
At least when to do one vs. the other.
And so in this latest episode, I talk through this concept on when you should try to add something new to your business.
Whether it’s a new offer, new service, etc...
I learned this from a friend, and he gives a really good analogy and it goes a little something like this.
You’re in your kitchen.
You need something from your pantry and it just so happens to be on the top shelf, but you can’t reach it on your own (we’ve all been there, right?).
So we grab a stool that only has 3 legs.
And as we stand up on that stool and reach for that top shelf, we notice we’re a little shaky and we start to wobble.
I feel like a lot of us try to add and reach for things too quickly without making sure our foundation is solid.
You need to make sure you have a solid foundation before you even think about adding an additional service or offering to the mix and that’s what we talk about in the latest episode.

So last week in episode 8, we talked about your primary sales funnel and I promised you we’d dive into secondary funnels next, so here we are.
So a little recap.
We know that your primary sales funnel is really designed for people that are ready to buy.
And those that are ready to buy isn’t as large as you think.
Say you get 100 leads.
50 will never buy.
The “ready” buyers are only 15% of what’s left. So that’s 7.5 clients.
So that means, if you stopped there (which a lot of people out there are doing), you’re letting most of these prospects fall through the cracks.
So, while these leads aren’t converting as fast as you’d like them to, it doesn’t mean they won’t (and the data shows that to be true).
So, this is where your secondary sales funnel comes into play.
And that's how you follow up with those leads.

Okay, let’s jam on primary and secondary sales funnels for a hot sec.
Wait, what? There are two sales funnels!?
Yes, and there’s a reason we need a primary and a secondary sales funnel.
There’s a study I learned from Dean Jackson and in that study, there is data that breaks down why you need both a primary and secondary funnel.
But, a lot of people right now are talking about (and you’ve probably heard) that you don’t need a funnel.
Or you just need a simple one.
And that’s great, but that’s often the primary funnel that most gurus are talking about.
That’s for the problem and solution aware folks.
We can’t forget the people that aren’t going to buy right away.
AND that’s the majority of the people.

You've most likely heard the term productized service before and there's a lot of varying opinions on what productized means, but I really want to dumb it down for you and simplify, so that we can have an ongoing conversation around what it actually means. So in many cases, this may be a new concept for you, but this is kind of the ascension, so to speak, of clients and prospects working with you at higher and higher levels.
